Your first 30 days should produce a decision brief, not a list of quick wins. Ask what economic outcome growth owns, which customers and journeys create durable value, which metrics are trustworthy, where profitable growth is constrained, how experiments are approved, and what evidence changes the plan. The answers should establish an economic baseline, expose measurement limits, identify the leading constraint and set a realistic decision cadence.
Start with the outcome growth is accountable for
Begin with the chief executive and finance leader, then verify their answers against the operating plan and board commitments. “Growth” can mean several different jobs: new revenue, contribution margin, qualified pipeline, customer acquisition, retained value, activation or expansion. A team cannot prioritize rationally until one primary outcome and its economic boundaries are explicit.

Questions for the CEO and finance leader
- What business result must improve, and by how much?
- Which customer, product or opportunity economics matter most to that result?
- How quickly must invested cash return?
- What contribution margin, allowable acquisition cost or payback period is acceptable?
- Which metric will the board treat as proof that growth is working?
- Which assumptions are established, which are directional and which are unknown?
Write the answers down in the language finance uses. If leadership says “revenue,” clarify whether that means booked revenue, collected cash, recurring revenue, gross profit or contribution after variable costs. If the stated goal is pipeline, define qualification, expected conversion and the time between creation and revenue.

| Element | What to document | Why it matters |
|---|---|---|
| Primary outcome | Revenue, contribution, qualified pipeline, acquisition, retention or another named result | Prevents teams from optimizing incompatible goals |
| Customer or opportunity value | Typical contract or order value, gross margin, retention and expansion assumptions | Sets the ceiling for acquisition investment |
| Allowable acquisition cost | Calculation, included costs and whether it is a target or hard limit | Separates affordable growth from merely larger volume |
| Payback | Required months to recover acquisition and onboarding costs | Connects growth decisions to cash requirements |
| Fast-observable indicator | An early measure that is available before the final outcome | Provides feedback without pretending it is the final proof |
| Evidence standard | What leadership considers credible: finance reconciliation, cohort data, controlled tests or another standard | Prevents arguments about results after the fact |
Label every entry as known, directional or unknown. That label is more useful than false precision and tells you where investigation must precede spending or experimentation.

Learn which customers and journeys create durable value
Do not start with the loudest internal opinion or the channel with the most visible activity. Start by understanding the customer problem, the buying process and what happens after conversion.
Questions to ask about the customer
- What event or frustration triggers a search for a solution?
- Who experiences the problem, who researches alternatives and who approves the purchase?
- Which alternatives, including doing nothing, are considered?
- What evidence resolves risk for a buyer: proof of value, security information, references, implementation detail or something else?
- At which point do otherwise qualified prospects stop progressing?
- What do successful customers do during onboarding and in the first period of use?
- Which behaviors correlate with renewal, expansion or referral?
Triangulate existing evidence
Review customer interviews and research alongside sales-call recordings, support tickets, review themes, win-loss notes, onboarding completion and product-usage cohorts. Each source answers a different question. Sales calls reveal objections before purchase; support conversations expose friction after purchase; usage and retention data show whether stated satisfaction becomes durable value.
Build a simple journey map from trigger to repeat value. Mark where the customer must make a decision, where the company hands work to another team and where evidence disappears. A segment that converts cheaply but churns quickly may be less valuable than a smaller segment with slower acquisition and stronger retention.
Decide which metrics and data you can trust
A dashboard is not a definition, and an attributed conversion is not automatically a causal result. Before changing campaigns, pricing or product flows, establish how the business defines each stage and where the underlying records live.

Metric-governance questions
- How are visitor, lead, qualified opportunity, activation, conversion, retained customer and expansion defined?
- Where is the source of record for each definition?
- Who owns the definition and who can change it?
- Do advertising, product, sales and finance systems reconcile to the same customer and revenue records?
- Which events, cohorts or costs are missing, duplicated or inconsistently timestamped?
- How long does reconciliation take before a result is considered final?
- Can cross-channel experiment results be connected to revenue, retention and customer lifetime value?
Optimizely’s July 16, 2026 guidance raises these cross-functional questions for experimentation leaders. They are useful audit prompts, not proof that one vendor, platform or process is required for every company.
Separate attribution from causal evidence
Attribution assigns credit according to a model; it does not prove that the credited touchpoint created the conversion. A channel can appear efficient because it captures demand generated elsewhere. Mark every performance view as attributed, observed or causal, and state the limitations beside the number.
Use a measurement map
| Layer | Check | Output for the brief |
|---|---|---|
| Business outcome | Does reported revenue or contribution reconcile with finance? | Trusted figure, variance or unresolved gap |
| Funnel event | Are stage definitions identical across teams? | One definition and named owner per stage |
| Identity | Can records be joined across marketing, sales, product and support? | Known match rate and missing joins |
| Cohort | Can outcomes be viewed by acquisition period, segment and journey? | Retention or value pattern with confidence limits |
| Experiment | Is there a valid comparison and a predeclared metric? | Testable, not yet testable or data repair required |
When an important event cannot be measured reliably, do not hide it inside an average. Record the gap, its likely decision impact and the person responsible for repairing it.
Find the binding constraint on profitable growth
Map the complete path from demand to retained value: demand generation, qualification, sales response, activation, conversion, fulfillment, retention and expansion. Then test the apparent bottleneck against customer and operational evidence.

Questions that locate the constraint
- Is there enough qualified demand for the available capacity?
- How quickly does sales or customer success respond to qualified interest?
- Where does a customer abandon or stall, and what reason is recorded?
- Does onboarding prevent activation even after purchase?
- Are delivery, inventory, implementation or support limits suppressing growth?
- Is retention weak enough to erase the economics of lower acquisition cost?
A team may misdiagnose a demand problem when slow sales response is limiting conversion. It may also pursue cheaper acquisition when weak retention has already destroyed payback. These examples, highlighted in the GrowthMarketer first-month framework, are diagnostic possibilities rather than universal benchmarks.
State a falsifiable constraint hypothesis
Write the leading hypothesis in a form that can be disproved: “Qualified enterprise opportunities are available, but response time beyond one business day reduces progression to a sales meeting,” or “Paid acquisition is within the allowable cost, but customers acquired through this journey fail to activate.” Name the evidence that would support or weaken it, the owner who can investigate and the decision that the result could change.
Assess what the team can test and learn
An attractive idea is not a viable experiment if implementation takes months, the population cannot be identified or the result cannot be connected to economics. Audit the operating system before promising a test.

- Who can implement a change in marketing, product, sales, data and operations?
- How long does an idea take from approval to exposure to customers?
- Which legal, security, brand, finance or engineering approvals are required?
- Can the team create a valid comparison or controlled exposure?
- Are event tracking, identity resolution and revenue joins technically available?
- Who monitors quality and downside while a test runs?
- Who makes the final decision and where is it recorded?
Write an experiment decision contract
- Frame the decision. State the business choice the result could change, not merely the feature or campaign being tested.
- Define the population. Specify eligible customers, exclusions, exposure rules and the comparison where feasible.
- Choose metrics. Name one primary outcome, supporting indicators and quality or economic guardrails.
- Set the stopping plan. Specify a review date, minimum exposure or duration and what would justify an early stop for harm.
- Assign ownership. Name the implementer, analyst, approver and decision maker.
- Record limits. State what the design cannot establish, such as long-term retention when the observation window is short.
GrowthBook’s experimentation workflow organizes work into decision framing, setup validation, monitoring and a final decision with stated limits. Its 30-day workflow is a planning cadence, not a guarantee that four weeks will produce a trustworthy result. If the data or exposure is inadequate, the correct day-30 outcome is a repair plan or operating change, not a forced win.

Clarify decision rights before changing anything
New growth leaders often have responsibility without complete authority. Make the boundaries explicit before a cross-functional disagreement delays work or creates an unapproved risk.
Questions about authority
- Which changes can you make directly?
- Which changes require executive, finance, legal, security, product or engineering approval?
- Who owns choices that cross marketing, product, sales, data and operations?
- Who resolves a conflict when teams optimize different outcomes?
- What spending, exposure or customer-impact threshold triggers escalation?
Predefine evidence-based actions
| Result | Action to define in advance |
|---|---|
| Scale | Expand only when the primary outcome improves without breaching quality, margin, retention or service guardrails |
| Hold | Keep exposure stable while collecting more data or repairing reconciliation |
| Revise | Change the segment, journey, implementation or hypothesis when evidence is mixed or a mechanism is disproved |
| Stop | End the initiative when downside appears, economics fail or the result cannot justify continued investment |
Put these thresholds and owners in the operating brief. A decision rule written before results arrive is less vulnerable to post-hoc enthusiasm or defensiveness.

Recommended Free Tools
| Period | Primary work | Concrete output |
|---|---|---|
| Days 1–5 | Meet CEO, finance, functional leaders and frontline operators; confirm outcome, economics, authority and board expectations | Outcome statement, assumptions register and stakeholder map |
| Days 6–12 | Review customer evidence, sales and support interactions, onboarding and usage cohorts | Journey map, segment observations and unanswered customer questions |
| Days 13–18 | Audit definitions, sources, identity joins, reconciliation and funnel performance | Measurement map, reliability labels and data-repair priorities |
| Days 19–24 | Test the leading constraint with operational and customer evidence; assess implementation and approval capacity | Constraint hypothesis, feasibility assessment and ranked opportunities |
| Days 25–30 | Agree decision rules, select a bounded test or operating change only if evidence permits, and establish review cadence | Decision brief, owners, dates and governance schedule |
Hold short listening sessions with people who see different parts of the journey. Finance may identify margin leakage that marketing cannot see; support may know the activation failure that a funnel report hides. Capture disagreements as explicit questions rather than smoothing them into a false consensus.

Deliver a compact decision brief by day 30
The final document should help leadership choose what to do next, what not to do and what information is still needed. Keep it compact enough to update as evidence changes.
Include these sections
- Economic baseline and assumptions: primary outcome, value, allowable acquisition cost, payback and confidence labels.
- Measurement map: definitions, source systems, owners, reconciliation status and material gaps.
- Funnel baseline: stage volumes, conversion, timing and cohort or segment differences where reliable.
- Customer and journey findings: triggers, decision roles, objections, friction and behaviors associated with durable value.
- Leading constraint: the falsifiable hypothesis, supporting evidence, contradictory evidence and next diagnostic.
- Prioritized decision backlog: each hypothesis, expected economic value, evidence quality, feasibility, risk, owner and decision date.
- Bounded test or operating change: design, guardrails, status and stated limits; if unsuitable, the required data or process repair.
- Governance cadence: weekly operating review, monthly economic review or another rhythm that matches the decision cycle.
Adapt the questions to your context
Early-stage or low-data company
Use interviews, observed workflows, sales notes and manual reconciliation, but label those inputs as directional. Prioritize a narrow customer segment and a measurable journey rather than building an elaborate attribution system before product-market evidence exists.
Scaled company with mature data
Spend more time on definition conflicts, identity resolution, cohort economics, experiment interaction and approval latency. Mature dashboards can create false confidence when teams use different event logic or when attributed performance is mistaken for causal lift.

Product-led model
Connect acquisition source to activation, time to value, retention and expansion. Ask which product actions signal genuine value and whether a campaign increases those actions or only creates registrations.
Sales-led or enterprise model
Map buying committees, response time, stage progression, implementation capacity and contract economics. A lead-volume target is incomplete without qualification, expected conversion, sales capacity and payback.
Limited authority
If you cannot change campaigns or product flows directly, make influence your first operating asset. Secure named sponsors, define approval thresholds and choose a diagnostic or reversible change that fits your authority while building evidence for a larger decision.
Avoid first-month failure modes
- Starting with tactics: Buying traffic or redesigning a funnel before defining the economic outcome can increase activity without value.
- Accepting every dashboard number: Ask for definitions, source ownership and reconciliation before using a metric in a decision.
- Confusing correlation with causation: Treat attribution as a clue and seek a valid comparison when the decision requires causal confidence.
- Chasing the visible bottleneck: Verify demand, response, activation, fulfillment and retention together.
- Promising a day-30 experiment result: A test may be unready, underpowered or too short; document that limitation.
- Ignoring reversibility: Rank ideas by downside, guardrails and how safely they can be tried before broad rollout.
- Writing an audit instead of a decision brief: Every finding should point to an owner, a decision, a date or a repair.
