What Questions Should Clients Ask an Ad Agency After a CCO Departure?

Ask the agency to identify who now owns creative decisions for your account, what will change, what will stay the same, and how the handover will be measured. Get the answers in a dated transition plan, then check that plan against your agreement’s key-personnel, notice, approval, staffing, fee and termination clauses.

A chief creative officer (CCO) departure is an agency leadership event, not proof that your account is at risk. Public announcements describe agency-wide intentions; only an account-specific conversation can establish who is assigned to your work, who can approve it, and whether current commitments remain achievable.

Start with authority: who can make creative decisions now?

Your first objective is to remove ambiguity. A title change or announcement does not tell you who has final authority over your briefs, concepts, production choices or launch recommendations.

Questions to ask

  • Who is taking over CCO responsibilities for our account?
  • Who has final creative decision authority while the role is in transition?
  • Is there an interim creative lead, and which decisions can that person make without escalation?
  • Who is the executive escalation contact if we disagree with a decision or the transition stalls?
  • Will approval authority differ between brand, campaign, production and crisis work?

Request an organization chart or written responsibility matrix showing the account lead, creative lead, strategist, production owner and executive sponsor. Ask the agency to state who signs off when the interim lead is unavailable. “The team will continue as normal” is not an authority structure unless the agency names the people and boundaries behind it.

Evaluate the proposed successor without relying on a résumé

A successor’s seniority matters less than relevant experience and usable authority. Ask for evidence that the person can lead your category, understand your brand constraints and work effectively with the existing team.

Questions to ask

  • What experience does the successor have with our category, audience, markets and regulatory constraints?
  • Which comparable brands or assignments has the person led, and what was their role?
  • Can we meet the successor before the next major brief or approval?
  • Can the agency show work the successor personally directed and explain the decisions behind it?
  • What authority, budget access and senior support will the successor actually have?

Ask the successor to describe your current strategy in their own words, including the problem the work is meant to solve, the approved positioning and the decisions still open. This tests account understanding more usefully than a portfolio tour. If the proposed leader is temporary, ask when a permanent appointment will be made and who remains accountable until then.

Confirm which people and reporting lines will change

Creative quality often depends on accumulated account knowledge. A CCO departure may leave your day-to-day team intact, or it may trigger reassignments that are not obvious from the public announcement.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Questions to ask

  • Which members of our account, strategy, creative, production and operations teams remain assigned?
  • Which roles, reporting lines or locations will change?
  • Will any freelancers, partner agencies or production suppliers be added or removed?
  • Who is responsible for each active deliverable and approval?
  • What backup coverage exists for holidays, illness or competing priorities?

Ask for names, percentage allocations where relevant, and effective dates. If a familiar creative director is now reporting to a different leader, ask whether that changes access, review cycles or the number of concepts you will receive. Have the agency identify any work that depends on a departing person’s undocumented knowledge.

Require a documented handover, not a promise to “keep everyone aligned”

The successor needs more than a meeting invitation. The handover should transfer the history and reasoning behind your account so that the new leader does not reopen settled decisions or repeat rejected work.

Information the handover should cover

  • Current brand and communications strategy, positioning and audience priorities.
  • Brand history, past campaigns, approved claims and known sensitivities.
  • Prior approvals, rejected routes and the reasons behind those decisions.
  • Open briefs, production status, dependencies, budgets and launch dates.
  • Client preferences, stakeholder roles, approval rules and escalation norms.
  • Performance goals and the review cadence already used on the account.

Questions to ask

  • What documents will the successor receive, and who will verify that they are complete?
  • Can the outgoing CCO participate in an overlap or handover session?
  • How will undocumented context from the outgoing leader be captured?
  • When will the successor meet our day-to-day team and senior stakeholders?
  • Who remains accountable if a handover item is missed?

Second Wind’s 2023 guidance for employee departures recommends explaining the change to key client contacts, naming the new contact, arranging an introduction and keeping agency leaders involved while the client adjusts. Treat that as practical agency advice, not a binding industry rule, and adapt it to the complexity of your account.

Use a deliverables impact table

Area Ask the agency Evidence to request
Active briefs Which briefs will change owner, scope or review path? Named owner and next approval date for each brief
Production Could the change affect suppliers, shoots, edits or rights clearances? Updated production schedule and risk list
Launches Are any launch, media, legal or market dates at risk? Milestone plan with dependencies and contingency dates
Strategy Will the successor revisit approved positioning or priorities? Written list of decisions that remain approved
Reporting Who will present results and respond to performance questions? Named presenter and reporting calendar

Ask the agency to distinguish confirmed changes from possibilities. A departure announcement may be broad; it does not establish that your team, scope or deadlines will change.

Set a transition schedule with review points

A transition is easier to manage when it has dates, owners and a defined test for success. Use your existing account goals and review cadence rather than inventing a vague “check-in later.”

  1. Within the first week: receive the named interim or successor lead, escalation contact, team roster and list of affected deliverables.
  2. During the handover period: hold a briefing covering strategy, history, approvals, open work and stakeholder preferences. Record decisions and unresolved questions.
  3. Before the next major approval: have the incoming leader present the brief interpretation, creative criteria and decision path.
  4. At the first agreed review point: assess responsiveness, strategic consistency, quality of work and delivery against the account’s existing goals.
  5. At the second review point: decide whether the arrangement is working, requires additional senior support or needs a formal corrective plan.

Agree who will raise a problem, how quickly the agency must respond and which executive can intervene. The Drum’s succession-planning coverage emphasizes transparent communication and an internal transition process that specifies who contacts clients, when that happens and what solution is ready. Apply that principle to your account by asking for the agency’s actual dates and owners.

Define how creative quality and strategic consistency will be protected

“Quality” needs observable criteria. Otherwise, disagreements become personal opinions about a new leader.

Agree on review criteria

  • Does the work answer the approved brief and strategic problem?
  • Does it respect established brand identity, claims, tone and audience requirements?
  • Is the work at the expected level of originality and craft for the assignment?
  • Are decisions made quickly enough to protect production and launch dates?
  • Does the team explain trade-offs and incorporate feedback without losing the core idea?

Ask whether the successor will add senior reviews, retain the outgoing leader for a limited overlap or use another quality-control method. Clarify who pays for any additional review time and whether extra rounds affect scope. If responsiveness, quality or strategic alignment drops, agree in advance on corrective steps such as adding a senior creative reviewer, changing the approval path, reassigning a workstream or escalating to agency leadership.

Check the contract before accepting a staffing change

Your agreement determines rights that a public announcement cannot. Review it with procurement or counsel when the contract names personnel or gives you approval and termination rights.

Clauses to inspect

  • Named personnel or key-person provisions: does the agreement identify a CCO, creative lead or other essential individual?
  • Notice requirements: must the agency notify you within a specified period?
  • Replacement and approval rights: can you approve a substitute or object to a proposed replacement?
  • Staffing commitments: are minimum seniority, allocation or location requirements stated?
  • Scope and delivery: can a personnel change alter fees, milestones, deliverables or service levels?
  • Termination: does a key-person departure trigger a termination or renegotiation right?

Ask the agency directly whether fees, scope, delivery dates or the people responsible for promised work will change. Do not assume that dissatisfaction automatically creates a contractual remedy, or that a leadership announcement waives one. The applicable answer depends on your signed agreement and governing law.

Compare a proposed transition using one scorecard

If the agency offers more than one interim arrangement or successor, evaluate each against the same criteria. A simple scorecard keeps the discussion focused on account risk rather than personality.

Criterion What a strong answer includes Warning sign
Decision authority Named final approver, interim limits and escalation route Several leaders share authority without a tie-breaker
Relevant experience Specific category, audience and brand examples Generic seniority with no account-relevant evidence
Account continuity Existing team retained or replacements named with dates Unconfirmed staffing or unexplained turnover
Handover detail Documents, meetings, owners and scheduled completion Only a promise to brief the new leader
Accountability Executive sponsor, review points and remedies No person owns problems during the transition
Commercial and contractual effect Clear statement on scope, fees, dates and rights “Nothing changes” without checking the agreement

Run a 30-minute client-agency transition meeting

Send questions in advance and require the agency to bring the proposed successor, account lead and an executive sponsor. Use this agenda:

  1. Confirm the departure date, interim structure and final creative authority.
  2. Review the account roster, reporting lines and allocation of senior attention.
  3. Walk through every active deliverable, approval and launch milestone.
  4. Review the handover documents, overlap sessions and unresolved decisions.
  5. Agree quality criteria, review dates, escalation contacts and response times.
  6. Record any scope, fee, staffing or contractual question for procurement or counsel.

Circulate minutes with owners and deadlines. Ask the agency to correct factual errors promptly; the written record becomes the baseline for your first transition review.

Recognize warning signs and respond proportionately

Warning signs

  • The agency cannot name one person with final creative authority.
  • The proposed successor has not reviewed your strategy or current work.
  • Key team changes are disclosed only after you ask repeatedly.
  • Active deadlines have no named owner or contingency.
  • The agency refuses to discuss review points or escalation.
  • Fees, scope or delivery dates change without a written explanation.

What to do

  1. Document the specific gap, affected deliverable and date.
  2. Ask the account lead for a written correction and owner.
  3. Escalate to the named executive contact if the response is late or incomplete.
  4. Involve procurement or counsel when the issue concerns contractual rights, fees or termination.
  5. Use the agreed review criteria to determine whether performance is improving.

Do not treat every leadership change as a reason to terminate. Escalate based on evidence of unclear authority, missed commitments, declining quality or an unresolved contractual breach.

Use the transition to improve governance

A CCO departure can expose weaknesses that existed before the announcement: undocumented approvals, excessive dependence on one executive or unclear escalation. Capture the account’s essential knowledge in a shared, access-controlled location, maintain a current responsibility matrix and schedule periodic senior reviews. Ask the agency to identify a deputy or backup for critical work so the next personnel change does not interrupt delivery.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Seer Interactive’s transition guidance recommends asking how an agency handled a recent client departure and, where possible, seeking references. Its retrospective framework examines results, impact, process, strategy and improvements. Those questions can structure your post-transition review even though the guidance addresses agency-client transitions more broadly than a CCO succession.

What a satisfactory answer looks like

By the end of the conversation, you should have a named decision-maker, a complete account roster, a handover plan with dates, an impact assessment for live work, agreed quality measures, an escalation route and a clear statement of contractual or commercial effects. If any of those are missing, keep the issue open and assign an owner rather than accepting a general assurance.

Public leadership announcements sometimes provide useful detail about timing, outgoing and incoming roles, overlap and leadership support. For example, a succession announcement can state that an incoming leader begins on a future date while working immediately with the outgoing leader and leadership team. That level of detail is a useful standard for agency communications, but it does not prove what will happen on your account; verify account-specific facts directly.
