What Is Ransomware Threat Hunting? Common Questions Answered

Ransomware threat hunting is a proactive, evidence-led search for attacker activity that happened before a ransomware alert or continued after it. The encryption screen is often the last visible stage of a longer intrusion. A sound hunt looks for the initial foothold, stolen credentials, persistence, lateral movement, data theft and recovery sabotage while the incident-response team contains affected systems and preserves evidence.

The joint CISA, FBI, NSA and MS-ISAC #StopRansomware guidance puts the risk plainly: “A ransomware infection may be evidence of a previous, unresolved network compromise.” That is why responders should hunt before restoring systems, rather than assuming that removing the ransom note has removed the attacker.

What ransomware threat hunting means

Threat hunting is an organized search through security evidence for malicious behavior that automated controls may have missed. In a ransomware case, the search is deliberately broader than finding encrypted files or the process that renamed them. It asks how the intruder entered, which accounts and machines were used, what access remains, whether information was copied out, and whether the attacker changed recovery or security controls.

Hunting is different from waiting for an alert. An alert is a signal generated by a rule, sensor or user report. A hunt starts with a question or hypothesis—such as “Did a compromised administrator use remote services to reach file servers?”—and tests it against identity, endpoint, network and cloud data. It is also different from collecting evidence after everything is rebuilt: volatile evidence can disappear when a system is powered off, reimaged or restored.

Why ransomware is usually a sequence, not a single event

Attackers may spend days or weeks obtaining credentials, escalating privileges, mapping Active Directory, moving between systems, disabling backups and exfiltrating data before launching encryption. The encryption phase is therefore an important timestamp, not a reliable start or end point. A hunt should cover the period before the first ransom note and the period after detection, looking for continuing access or a second launch path.

When to hunt during an incident

Use the approved incident-response plan as the authority for decisions and evidence handling. Hunting operates inside that process; it does not replace legal, communications, business-continuity or containment decisions.

  1. Activate and scope the response. Record the first alert, ransom note, affected hosts, users and known time window. Treat reports from employees, backup systems and security products as leads rather than a complete scope.
  2. Isolate impacted systems. Segment or disconnect hosts according to the response plan, while considering whether isolation will destroy volatile evidence or interrupt critical safety and business functions.
  3. Preserve useful evidence. Capture memory, running processes, logged-on users, network connections, relevant disk artifacts and centralized logs when responders have the capability and authorization. Record timestamps and the collection method.
  4. Prioritize restoration. Identify systems needed for safety and essential operations, but do not restore a host merely because its files can be recovered. First consider whether precursor malware or an active account could reinfect it.
  5. Review existing detections and logs. Check antivirus, endpoint detection and response (EDR), intrusion-detection systems (IDS), identity-provider, firewall, VPN, cloud-audit and backup logs for the same time window.
  6. Run targeted hunts and repeat them. As new facts appear, extend the time range, add related hosts and accounts, and recheck for persistence or access that survived the initial containment.

What to inspect: a ransomware hunt checklist

The most useful hunts combine several evidence types. A single suspicious filename or IP address can be changed by an attacker; a pattern across identity, endpoint and network records is harder to dismiss.

Identity and access

  • List Active Directory accounts created or enabled near the intrusion, accounts that recently received elevated privileges, and recent activity by privileged users.
  • Review VPN, remote-desktop, identity-provider and other authentication logs for unusual locations, times, devices, impossible travel patterns or logins that bypass normal multifactor expectations.
  • Search for group-membership changes, new delegated permissions, service-account use from unfamiliar hosts and password resets that do not match approved work.
  • Investigate directory enumeration and credential-dumping indicators, including unexpected use of Mimikatz or NTDSutil.exe. The presence of a tool is a lead; correlate it with the account, process, host and resulting access.

Endpoint execution and persistence

  • Examine PowerShell, command-shell and script-block logs for encoded commands, remote execution, download activity or disabling of security controls.
  • Look for unexpected PsTools use, newly created services, scheduled tasks, startup entries, registry run keys and software installed shortly before encryption.
  • Investigate signs of Cobalt Strike or other remote-access tooling, including portable executables placed in user-writable directories.
  • Compare process creation, parent-child relationships, hashes, signer information and first-seen times across affected and unaffected hosts.

Recovery and security tampering

Ransomware operators commonly try to make recovery harder before launching encryption. Search process, command-line and administrative logs for anomalous use of the following Windows utilities:

Utility or activity What a responder should examine
bcdedit.exe Changes to boot configuration or recovery options that occurred outside approved maintenance.
fsutil.exe with deletejournal Attempts to remove or alter file-system journaling that could reduce investigative evidence.
vssadmin.exe Deletion or modification of Volume Shadow Copies, especially from an account or host that does not normally administer backups.
wbadmin.exe Unexpected backup deletion, catalog changes or recovery-point manipulation.
wmic.exe with shadowcopy or shadowstorage Commands that enumerate, resize or remove shadow-copy storage.

Correlate each command with the initiating user, source host, parent process, remote session and change ticket. An administrator may legitimately run one of these utilities; timing, context and a cluster of related actions determine whether it is suspicious.

Network movement and command-and-control

  • Map unexpected endpoint-to-endpoint connections, including workstation-to-workstation traffic and connections involving file, identity or virtualization servers.
  • Look for remote-service activity, authentication from a host that has not previously administered another system, and bursts of connections shortly before encryption.
  • Investigate unusual outbound volume, especially from servers or user devices that normally send little data externally.
  • Search for use of Rclone, Rsync, web-storage services or FTP/SFTP where those channels are not part of normal operations.
  • Examine tunneling behavior such as Chisel over HTTPS port 443 or Cloudflared tunnels. Encrypted traffic on a common port is not proof of compromise, so use destination, process, account and timing to establish context.

Cloud control planes and data services

  • Review audit events for new or modified identity-and-access-management roles, keys, service principals, conditional-access settings and federated trust.
  • Check network-security changes, including a new firewall rule that permits open inbound or outbound traffic.
  • Look for modifications to storage permissions, snapshots, backup policies, logging, key-management settings and data-protection resources.
  • Automate detection and response for high-risk configuration changes where the organization can test the automation safely and maintain an approval path for legitimate emergency work.

How to run a practical hunt

1. Define a testable hypothesis

Start with a behavior, not a favorite indicator: “An attacker used a privileged account to disable shadow copies on multiple servers,” or “Data was staged and tunneled out before encryption.” Write the expected evidence, time range, systems and accounts before querying data.

2. Establish the timeline

Normalize time zones and clock drift, then anchor the timeline to the earliest reliable event: a suspicious login, tool execution, backup change, mass file rename or ransom note. Extend backward far enough to capture initial access and forward far enough to identify persistence and reinfection attempts.

3. Collect across four evidence planes

Identity records show who authenticated and what privileges changed. Endpoint telemetry shows processes, files, tasks and services. Network records show movement, command-and-control and exfiltration. Cloud audit data shows control-plane changes that may not appear on a local computer. A conclusion based on only one plane is easier to evade and harder to validate.

4. Correlate and rank findings

Join events by account, host, process, destination and time. Rank findings by confidence and impact: confirmed malicious activity, strongly suspicious activity requiring containment, and unexplained activity needing more evidence. Keep benign explanations and approved change records with the case so another responder can reproduce the decision.

5. Contain, eradicate and re-hunt

Disable or reset compromised credentials, remove persistence, block confirmed command-and-control paths and isolate additional hosts as evidence warrants. After each containment action, repeat the hunt for alternate accounts, tools and access paths. A clean scan on one machine does not establish that the environment is clean.

6. Validate before restoration

Confirm that recovery sources are trustworthy, administrative credentials have been rotated as required, logging is working and detections cover the behaviors observed. Restore in a controlled order, monitor restored systems and continue hunting for precursor malware or continuing access.

Tools and data that support the hunt

No universal product stack is prescribed. The useful question is whether the organization can obtain the evidence above quickly, retain it long enough and act on the findings.

Capability What it contributes Important limitation
Antivirus Malware detections, quarantine events and file or process history. May miss novel, renamed or fileless activity; review its logs rather than relying on the latest alert alone.
EDR Process trees, command lines, host isolation, search and investigation across supported endpoints. Coverage depends on agent deployment, retention, sensor health and whether critical servers are supported.
IDS and network telemetry Suspicious command-and-control, scanning, lateral movement and unusual traffic patterns. Encrypted or unmanaged traffic can limit visibility; endpoint and identity context is still needed.
Centralized logs Authentication, directory, VPN, firewall, cloud and backup history for cross-system correlation. Gaps in retention, clock synchronization or ingestion can create false conclusions.
Artifact-collection tools Targeted collection and examination of files, event records and other host artifacts at scale. Collection must be authorized, documented and performed in a way that preserves evidentiary value.

CISA describes Velociraptor as an example of a capability for collecting and examining artifacts across a network, conducting targeted hunts, analyzing files and pulling samples. It is an example, not an endorsement or a requirement. Organizations should select tools that integrate with their incident process and can cover the assets they actually operate.

Use behaviors and ATT&CK techniques, not only indicators

Indicators such as hashes, domains and IP addresses are useful for immediate blocking but are easy to replace. Behavioral mapping helps a team test whether controls detect credential access, discovery, lateral movement, persistence, recovery tampering and exfiltration. CISA’s Play ransomware advisory recommends selecting an ATT&CK technique, mapping the security technologies intended to detect or prevent it, testing those technologies, analyzing the result and tuning the program.

That validation cycle is more useful than claiming a tool is effective in the abstract. The Play advisory was updated June 4, 2025 with additional tactics, techniques, procedures and current indicators; actor-specific details can change, so responders should check the latest advisory during an incident rather than treating an old indicator list as permanent.

Common mistakes and how to correct them

  • Stopping when encryption stops: continue looking for stolen credentials, remote access and exfiltration that preceded the deployment.
  • Restoring too quickly: preserve evidence and assess precursor malware and active access before reconnecting recovered systems.
  • Hunting one product at a time: correlate endpoint, identity, network, cloud and backup evidence so gaps in one sensor do not become blind spots.
  • Treating a tool name as proof: validate the user, parent process, host role, destination and approved change history.
  • Ignoring retention and clock quality: document missing logs, time offsets and unsupported assets; qualify conclusions accordingly.
  • Collecting without a plan: define the hypothesis, scope, authorization and chain of custody before acquiring artifacts.
  • Assuming a generic statistic proves success: no named, general statistic establishing ransomware threat-hunting effectiveness is provided by the authoritative guidance. Measure your own coverage, time to scope, confirmed compromised assets and recurrence instead.

What a useful hunt deliverable contains

At the end of each hunt, produce a timeline, affected accounts and assets, evidence supporting each finding, containment actions, unresolved questions and restoration conditions. Record which data sources were available, which were missing, how long logs are retained and which detections need tuning. This turns a one-time emergency search into improvements that can be tested during the next exercise.

The practical verdict is straightforward: ransomware threat hunting is the disciplined search for the intrusion behind the encryption event. Start it alongside containment, examine identity, endpoint, network and cloud evidence, preserve what may disappear, and require evidence of eradication before restoration.
