What Is Permadeath in Tactics Games—and How Can You Protect Your Best Units?

Permadeath means a unit lost under a game’s qualifying defeat rules is permanently unavailable for the rest of that campaign. The exact rule varies by game and mode: a wounded character may recover, a fallen one may be gone for good, and a separate Ironman setting may prevent you from undoing a loss by reloading. To protect your roster, learn those rules first, use the tactical information the game provides, limit exposure, and retreat when the cost of continuing outweighs the mission’s likely reward.

What permadeath means—and what it does not

Permadeath is a consequential campaign rule, not a universal description of every defeat animation. In Fire Emblem: Three Houses, Nintendo describes Classic mode as making a unit defeated on the battlefield “gone for good.” In XCOM 2, the manual says a soldier killed in combat is permanently removed from the squad and cannot be resurrected; a critically wounded soldier, by contrast, heals over time and can return.

Keep three questions separate when checking a game’s rules:

  • What happens to the unit? Is the character permanently unavailable, recoverable after battle, or only temporarily incapacitated?
  • Can you undo the outcome? Does the campaign allow a save reload or a turn rewind?
  • Does the mode lock in decisions? XCOM’s Ironman mode uses one save file that is overwritten as you play, so you cannot undo a mistake by returning to an earlier save, according to a 2017 PlayStation Blog interview.

Those are examples, not genre-wide rules. Check the selected mode’s description and the game’s own documentation rather than assuming that every tactics game treats a fallen unit—or a campaign save—the same way.

Before a campaign, check the loss and save rules

Read the mode description before committing to a campaign. Confirm whether fallen units return, whether a rewind or reload is available, and what counts as mission failure. Also check whether the game lets you retreat and what a retreat costs. Those details determine whether a risky move threatens one unit, the whole mission, or an irreversible campaign decision.

In XCOM 2, the no-reload Ironman rule adds pressure to the campaign’s tactical decisions. Senior producer Garth DeAngelis advised players not to start with its most restrictive combination: “Don’t play on Legend Ironman your first time through XCOM 2. Both the strategy and tactical portions of the game have had major changes since XCOM: Enemy Unknown,” he told PlayStation Blog. That is advice about learning XCOM 2, not a universal rule that every player should avoid a difficult mode.

How to reduce the risk of losing a unit

Inspect the mission before spending actions

At the start of a mission, check the objective, each unit’s health and abilities, available ammunition, and any enemy information the game reveals. In XCOM 2, the targeting interface shows hit odds and projected damage. Treat those numbers as estimates, not guarantees: a displayed chance to hit is not certainty, and a missed attack can change what options remain for the rest of the squad.

Use cover and avoid exposing a flank

In XCOM 2, cover reduces the chance of being hit, and the manual identifies high cover as offering the strongest defense among cover positions. Flanked soldiers are especially vulnerable. Before ending a turn, consider which enemies can see each unit, whether a move exposes a flank, and whether a safer position preserves a useful attack for the next turn. Other tactics games may use different defensive rules, so apply this advice only where their systems support it.

Use concealment to choose when combat begins

XCOM 2 often starts missions with the squad concealed, allowing you to position before initiating contact. Firing, entering enemy line of sight, or making too much noise breaks concealment; some missions begin without it. Use the protected approach to reach useful positions and coordinate an opening attack, but do not assume concealment is available in every mission or that it makes the squad safe from every hazard.

Watch where you move

Movement can create risks beyond an enemy’s immediate line of fire. XCOM 2’s manual notes that some tiles expose units to enemy sight, noise, or hazards. Inspect the destination and the likely consequences before committing a valuable soldier to an exposed route.

Keep recovery and extraction options in view

XCOM 2 medkits can restore health or stabilize critically wounded soldiers, while evac can extract troops. The game’s FAQ, updated October 22, 2025, says you can call an available Skyranger evac before the mission is complete. Leaving early may preserve soldiers, but can cost loot or experience or fail mission-success conditions. Treat extraction as a trade-off: compare what the squad stands to lose by staying with what the mission still offers.

When to retreat instead of pressing on

Retreat when the remaining objective is no longer worth the risk to the units you still have, and when the game offers a way to extract or otherwise end the engagement. A plan that depends on several uncertain attacks, leaves a key soldier exposed, or has no safe response if an enemy turn goes badly may carry a worse expected outcome than abandoning optional rewards. A retreat can still mean a failed objective or lost resources; its value is preserving options, not guaranteeing a clean result.

Before continuing, take stock of the squad’s condition, remaining actions and ammunition, available recovery tools, escape route, and mission requirements. If a game does not offer retreat, this decision framework cannot create one: focus instead on reducing exposure and completing the objective with the safest available moves.

Choose a mode that fits your appetite for risk

There is no single correct way to play. Compare modes and games on the rules that change the cost of a mistake:

Question Why it matters
Does a fallen unit stay gone? Some rules make a defeat a permanent roster loss; others allow recovery or return after battle. Check the specific game and mode.
Can you rewind or reload? A rewind or earlier save can let you reconsider a mistake. A mode such as XCOM Ironman locks decisions into an overwritten save.
How replaceable are roster members? Replacement systems vary by title. Check whether new units are available and how much a particular character matters to your campaign; the cited game examples do not establish a genre-wide replacement rule.
Can you retreat or fail a mission without losing everyone? Extraction may preserve surviving units while sacrificing loot, experience, or success conditions. Check what the particular mission and game allow.

Permadeath makes decisions matter, but no tactic guarantees a deathless campaign. Random outcomes, hidden information, mission-specific rules, and player mistakes can still cost units. Learning the rules and keeping a fallback plan helps you make informed choices without treating every risk as avoidable.
