What Is a Mental Model in Software Engineering, and Why Does It Matter?

A mental model in software engineering is a developer’s working understanding of how a program, component, or programming concept behaves. It helps the developer predict what a change will do, decide where to investigate, and interpret what happens during testing or debugging. The model is useful precisely because it is a practical representation—not a complete copy of the system—and it can be incomplete, outdated, or wrong.

Good engineering therefore involves two activities: building an internal model and checking it against observable evidence. Code, tests, documentation, diagrams, and conversations make assumptions visible so that individuals and teams can correct them before an incorrect understanding becomes a defect.

What is a mental model in software engineering?

In ordinary language, a mental model is an explanation of how something works. In software, it is the set of concepts, relationships, rules, and expectations a developer uses while working with a program. The 2023 systematic review by Ava Heinonen, Bettina Lehtelä, Arto Hellas, and Fabian Fagerholm defines programmers’ mental models as their knowledge and understanding of programs, programming concepts, and programming generally.

That understanding may include the call path through a service, the shape and lifecycle of data, the assumptions behind an algorithm, the reason a workaround exists, and the behavior other components expect. It does not have to be consciously written down. A developer may simply know that a function is called from three places, that one caller passes a partially populated object, and that a downstream job depends on a particular ordering.

USENIX presenter Mohit Suley offered a broader formulation in 2018: “A mental model is an explanation of someone’s thought process about how something works in the real world.” Applied to software, the “real world” is the behavior of the system as it exists, including its interfaces, state changes, constraints, and operational context.

A mental model is not the same as a diagram

An internal mental model exists in a person’s understanding. An explicit software model is an external artifact: for example, an architecture diagram, state machine, data model, sequence diagram, or requirements model. An explicit model can help people compare assumptions, expose ambiguity, and communicate a design. It may even generate code or other artifacts. It does not automatically become correct merely because it is drawn, and it is not identical to every team member’s internal understanding.

Aspect Internal mental model Explicit software model
Where it exists In an individual developer’s understanding In a document, diagram, modeling tool, or generated artifact
Main use Reasoning, prediction, implementation, and debugging Communication, comparison of assumptions, requirement analysis, and sometimes generation of artifacts
Strength Fast and adaptable during local work Visible and reviewable by other people
Risk It can be incomplete, stale, or based on an incorrect inference It can be outdated, ambiguous, or mistaken for proof that the design is correct

Why do mental models matter in programming?

Software work requires decisions about effects that are not visible in the line currently being edited. A developer must anticipate callers, data mutations, error handling, timing, security boundaries, resource limits, and downstream expectations. A mental model supplies a working map for those decisions. Without one, changes become trial and error: edit a line, run a test, observe a failure, and repeat without understanding the cause.

The 2023 systematic review concludes that mental models guide programmers’ work and influence task performance. A controlled laboratory experiment published in 2014 found that the quality of software developers’ mental models was a determinant of software quality across tasks of different complexity. That is an experimental finding in a particular setting, not a universal law and not a guarantee that any specific diagram, process, or training method will improve a project.

They support prediction, not just recall

Knowing that a function exists is different from understanding what will happen when it runs. A useful model lets a developer predict which state changes, what values can be null, which exceptions are intentional, and which components will observe the result. The prediction can then be checked with tests, logs, a debugger, or a code review.

They reduce the cost of debugging

Debugging is a search through possible explanations. A model narrows that search by identifying likely boundaries and invariants. If a developer understands that a cache is populated only after a transaction commits, a stale read points to a different class of causes than it would in a system where the cache updates before the commit.

They expose the limits of personal understanding

A model is always selective. A developer may understand a service’s request path but not its deployment behavior, or understand an algorithm but not why a seemingly redundant check protects a legacy data source. Treating a model as provisional encourages verification instead of overconfidence.

What must a developer understand before changing code?

For a change to a function, a practical mental model normally covers several connected questions:

  • Which callers invoke the function, directly or through an interface?
  • What inputs are guaranteed, optional, transformed, or user-controlled?
  • What data does the function read, mutate, persist, cache, or emit?
  • Which errors are returned, retried, swallowed, logged, or converted?
  • What ordering, timing, transaction, or concurrency assumptions exist?
  • Which downstream components and tests depend on the current behavior?
  • What rationale explains unusual branches, constraints, or apparent duplication?

This is more than memorizing the implementation. It is an account of the relationships around the implementation. A change that preserves the function’s local output can still break a caller that relies on side effects, ordering, or a particular error type.

Why is implicit knowledge so difficult to recover?

Much of a system’s meaning is not captured in its current code. Developers often reconstruct it by exploring files, searching history, running the program, and interrupting colleagues. LaToza, Venolia, and DeLine’s 2006 study reported that developers commonly recovered implicit knowledge through code exploration and conversations, while design documents were inadequate for understanding rationale.

A Microsoft Research report, Software Development at Microsoft Observed (2005), identified three frequently agreed problems among the developers it surveyed and interviewed:

What’s actually slowing this PC down?

Problem reported Share in that study How to interpret it
Understanding the rationale behind a piece of code 66% A finding from the 2005 Microsoft study, not a current industry-wide prevalence rate
Switching tasks because of teammate or manager requests 62% A finding from the same surveyed population and year
Knowing about changes elsewhere in code that affect one’s work 61% A finding from that study’s participants, not a general estimate for all developers

The practical lesson is not that developers should keep an entire codebase in their heads. It is that important understanding is expensive to reconstruct when rationale, dependencies, and changes remain implicit.

How do developers build a mental model of a codebase?

A reliable approach moves from a bounded question to checked evidence. The following sequence works for a bug, feature, refactor, or unfamiliar service.

  1. Define the change boundary. Write down the behavior you need to alter and the behavior that must remain unchanged. Identify the entry point, affected module, and likely operational context.
  2. Find callers and consumers. Use the language server, repository search, or call hierarchy to locate direct callers, interface implementations, event subscribers, jobs, and API clients. Record differences in arguments and expected results.
  3. Trace one representative execution. Follow the request, command, or event through the main path. Note validation, transformations, persistence, external calls, retries, and error conversion. A small sequence sketch is often enough to reveal a hidden dependency.
  4. Inspect state and data contracts. Check schemas, types, migrations, serializers, configuration, feature flags, and ownership of mutable state. Determine which values may be absent, stale, duplicated, or generated by another service.
  5. Read tests and history for intent. Tests show behavior that someone considered important. Commit messages, issue discussions, and code comments may explain why a surprising branch exists. Treat comments as evidence to verify, not as authority when they conflict with current behavior.
  6. Ask a focused question. When the rationale is still unclear, ask a teammate to explain the invariant or failure mode, not merely what the code appears to do. Record the answer where future maintainers can find it.
  7. Externalize the model. Use a short decision record, dependency list, state diagram, sequence diagram, or annotated test. Choose the smallest artifact that makes the relevant assumptions visible.
  8. Make a small change and observe. Run targeted tests first, then broader checks appropriate to the risk. Compare actual behavior with the prediction in your model.
  9. Revise the model. Update notes, tests, diagrams, or documentation when observation contradicts your expectation. The correction is part of the engineering work, not a sign that the initial model was useless.

Do software teams need shared mental models?

Teams do not need every person to know every implementation detail. They do need enough shared understanding to coordinate work and detect conflicting assumptions. One developer may hold the deepest model of a parser, while another understands deployment and a third understands customer-facing requirements. Coordination fails when those local models disagree about an interface, invariant, ownership boundary, or failure policy.

Individual and shared models serve different purposes

An individual model supports local reasoning: choosing a safe edit, interpreting a stack trace, or predicting a test result. A shared model supports collaboration: dividing work, reviewing a design, responding to incidents, and deciding whether a change is compatible with another component.

Shared does not mean identical. The goal is agreement on the facts that cross boundaries, with a way to discover where assumptions differ. Interface contracts, examples, tests, decision records, and review conversations are useful because they let people compare accounts without requiring everyone to memorize the whole system.

Practical ways to create shared understanding

  • Keep API, event, schema, and ownership boundaries explicit.
  • Document rationale when a constraint is not obvious from the code.
  • Use examples and executable tests for behavior that is easy to misunderstand.
  • Review diagrams or decision records when requirements or dependencies change.
  • Use code review to ask what assumption a change relies on and which consumers could be affected.
  • After an incident, update the artifact that would have prevented the mistaken assumption.

When should you use an explicit model or diagram?

Microsoft Learn’s guidance on using models in development says that models can expose inconsistencies in requirements, make communication less ambiguous, and sometimes generate code or other artifacts. Use an explicit model when the system contains relationships that are difficult to hold in a conversation or when different people appear to be describing different behaviors.

Situation Useful artifact Question it should answer
Several services exchange messages Sequence or event-flow diagram Who sends what, in which order, and what happens on failure?
State-dependent behavior State machine or transition table Which transitions are valid, and what triggers them?
Complex data ownership Schema and ownership map Which system is authoritative, and how is data synchronized?
Ambiguous requirements Domain or process model with examples Do stakeholders mean the same thing by each rule and term?
High-risk decision or trade-off Decision record Why was this option chosen, and what constraints shaped it?

A model is a communication and reasoning aid, not a correctness certificate. Compare it with code, tests, runtime behavior, and operational data. If the diagram says one thing and production does another, the discrepancy is a signal to investigate.

Common mental-model failure modes and recovery

The model is local but the behavior is distributed

A developer understands one function but not the queue, database trigger, scheduled job, or client that completes the workflow. Recovery requires tracing the full path and listing external observers, not just reading deeper into the same file.

The model is stale

Refactors, feature flags, migrations, and emergency fixes can invalidate old documentation or personal assumptions. Re-run the call search, inspect recent history, and let tests or runtime traces confirm current behavior.

The model explains what, but not why

Reading control flow may reveal what a branch does while leaving its constraint unknown. Search history, issue discussions, incident records, and subject-matter experts for rationale. If the reason remains uncertain, preserve the behavior conservatively and document the uncertainty.

The model is too detailed to use

A complete map of every class and variable quickly becomes noise. Keep the model proportional to the decision: show only the callers, state, boundaries, and invariants relevant to the change. Link to deeper details rather than copying the whole repository into a diagram.

The team mistakes agreement for truth

Several people can share the same incorrect assumption. Require an observable check: a test, a trace, a schema constraint, a reproducible experiment, or a production metric. Agreement improves coordination, but evidence tests correctness.

A practical mental-model checklist before merging a change

  • Can you name every important caller, consumer, or subscriber?
  • Can you state the input, output, side-effect, and error invariants?
  • Have you checked data ownership, transaction boundaries, and concurrency assumptions?
  • Do tests cover the behavior you are preserving and the behavior you are changing?
  • Is any rationale still known only to one person?
  • Would a small diagram, example, or decision record prevent a likely misunderstanding?
  • Did observed behavior match your prediction, and did you update the model when it did not?

What the evidence does—and does not—establish

The 2023 systematic review illustrates the breadth and fragmentation of work on programmers’ mental models. Its search found 3,678 articles after duplicates were removed, selected 84 for further analysis, and reached a final set of 187 articles after snowballing. Those are study-selection counts, not measurements of how many developers have good or poor mental models.

The evidence base also spans different eras and settings: the Microsoft developer-work report dates from 2005, the rationale and knowledge-recovery study from 2006, the controlled experiment from 2014, a USENIX talk from 2018, and current Microsoft Learn guidance accessed in October 2026. Older findings should not be presented as current industry-wide prevalence, and no study establishes that mental models alone ensure good software.

The defensible conclusion is narrower and more useful: developers need working understandings to reason about software; those understandings influence how they perform tasks; and teams can make them more reliable by comparing assumptions with code, tests, explicit models, documentation, conversations, and observed behavior.
