What Is a Kanban Board? How It Works and How to Set One Up

A Kanban board is a visual map of work moving through a workflow. Columns represent stages, and cards represent individual work items. As work progresses, its card moves between stages, making the current state, delays, and available capacity easier to see. A board can be a simple task view, but the Kanban method also emphasizes explicit rules, managing work in progress (WIP), and measuring flow.

How does a Kanban board work?

A board maps work from an entry or commitment point through the steps required to deliver it. Each column or other visual area represents a workflow state or activity. A card or ticket represents a work item—such as a task, feature, campaign, or request—and moves when it meets the agreed criteria for changing stage.

Many boards run from left to right, with incoming work on the left and delivered work on the right. The familiar “To Do,” “Doing,” and “Done” layout is only a basic example, not a required template. A real workflow may also need stages such as review, testing, approval, or waiting. The Kanban University guide recommends starting with the workflow as it exists, rather than designing a board around an idealized process. Each board should reflect its own service and work.

What belongs on a Kanban board?

Workflow stages

Use a column or other clear area for each meaningful stage in how work actually proceeds. A board may use subcolumns or swimlanes when they clarify the work or the rules, but extra detail is useful only if people can understand and maintain it.

Cards or tickets

Each card represents a work item. It should make the item identifiable and show enough information for people to understand its state and act on it. For a physical board, paper notes or cards are common; a digital board can represent the same work. Neither sticky notes nor any particular software is essential. Kanban University’s Official Guide to The Kanban Method describes work items displayed as notes, cards, or tickets.

Visible policies

Policies explain how the board operates. They can define what qualifies for a stage, when an item may move, how new work is replenished, what counts as complete, and how WIP limits apply. The people involved should agree on these rules and make them visible so the board communicates not just where work is, but how work is managed.

What is a WIP limit?

WIP means work in progress: the amount of work underway in the whole system or in a defined part of it. A WIP limit sets the maximum amount allowed in a specified stage, lane, work type, for a person, or across a larger part of the workflow.

Limiting active work helps make overload and bottlenecks visible instead of letting started work accumulate. In a pull system, when a stage has capacity under its limit, that available space can signal that another item may enter. The limit is not simply a target to fill; it is part of how the team controls the flow of work. Agree in advance what to do when a limit is reached and how to handle blocked items.

How to set up a beginner Kanban board

  1. Map the real workflow. List the steps work passes through, from request or commitment to delivery. Include meaningful waiting, review, or approval stages rather than hiding them in a broad “Doing” column.
  2. Create a board area for each step. Use columns for the stages. Add swimlanes or subcolumns only when they help people distinguish work or understand a policy.
  3. Represent each work item. Add a card or ticket for each item and place it in the stage where it currently sits. Paper cards and digital tools can both work.
  4. Agree on movement rules. Define what must be true before an item enters or leaves each stage, how new work is selected, and what completion means.
  5. Consider WIP limits. Set limits for the parts of the workflow where they help manage capacity. Decide how to respond when a limit is reached or an item is blocked.
  6. Review the flow and adjust. Look for stalled work and recurring queues. Use what the board reveals to decide whether a policy or part of the workflow needs to change.

This is a practical starting point, not a universal template or prescribed meeting schedule. The board should evolve as the team learns how its work moves.

What should a Kanban team measure?

Counting completed tasks or busy people alone does not show whether work is flowing well. Kanban University identifies three core measures:

  • Lead time: how long an item takes from the system’s commitment point to completion.
  • Delivery rate: how many work items are completed per unit of time.
  • WIP: how many items are in the system, or a defined part of it, at a given time.

Use consistent definitions for the commitment point, completion, and time period; otherwise comparisons can mislead. Together, these measures help a team understand how its workflow behaves and where improvement may be possible. The guide does not establish a universal performance result that every team should expect.

Is a Kanban board the same as Kanban?

No. A Kanban board is a visualization tool and can be used as a basic task tracker. The Kanban method is broader: it focuses on managing and improving a service by making work visible, managing flow, limiting WIP, and agreeing on explicit policies. Kanban University describes the method for professional services and knowledge work, including examples in agencies, software, HR, and product development.

The word Kanban also has a manufacturing context. Toyota UK explains it as a signboard system within the Toyota Production System, used through logistics to trigger scheduling and help maintain an appropriate production level. That industrial use is related to the idea of signaling work, but it is not identical to every modern knowledge-work board. See Toyota UK’s explanation of Kanban in the Toyota Production System.

How to compare Kanban board designs or tools

Whether choosing a physical layout or a digital board, assess how well it supports the workflow rather than how many features it offers. Check whether it:

  • represents the actual stages work passes through;
  • makes waiting or blocked work visible;
  • supports the team’s policies and WIP limits;
  • lets the people doing and coordinating the work collaborate clearly; and
  • provides useful information about lead time, delivery rate, and WIP if the team needs those measures.

These are practical criteria derived from the parts of a Kanban system, not a ranking of particular products. Atlassian also presents a beginner board example in its Kanban board explainer.
