Investors are not funding an AI label or a polished slide design. They are deciding whether a specific customer problem, a working solution, a reachable market, an executable team and a scalable business justify the risk and price of the investment. Your deck should let a reader trace every important claim to a customer observation, measured result, contract, cost, assumption or clearly labeled forecast.
AI adds a second test: can the company deliver its product at an economically sustainable cost while retaining customers and building something that competitors cannot easily copy? The sections below show the evidence investors usually need and how to present it at different stages.

Start with an investment thesis, not an AI feature
The first slides should make one coherent argument: this customer has an urgent problem; this product produces a valuable outcome; this team can reach enough customers; usage can become profitable; and this round will prove the next milestones. The UK Department for Business and Trade describes a successful pitch as “clear, concise and evidence-backed” in its investor pitch template (published December 2, 2025).
Use plain language before technical detail. An investor who cannot explain your buyer, outcome and route to revenue after reading the opening slides will not be rescued by model architecture diagrams later.

Prove the problem and identify the buyer
Name the user, economic buyer and workflow
State who experiences the problem, who approves a purchase and where the product fits in the existing workflow. “Businesses need better automation” is too broad. A useful problem slide identifies a role, a recurring task, the current workaround and the consequence of failure.
Quantify the pain without inventing precision
Connect the problem to time, money, risk, missed revenue or another measurable effect. Customer interviews, observed behavior, support records, paid pilots and purchasing evidence are stronger than a survey statistic with no context. The government readiness guidance recommends an evidence-backed initial niche and a defensible explanation of customer pain; link the source assumptions directly to your numbers at Investor Readiness Essentials.
Show why the problem is urgent now
Explain a trigger such as regulation, labor scarcity, a newly expensive process or a change in customer expectations. If the buyer can postpone the purchase indefinitely, your sales cycle, conversion assumptions and cash needs should reflect that.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsExplain the solution as a customer outcome
Make the product understandable in one pass
Use a short workflow, annotated screenshots or a focused demonstration. Describe what goes in, what the system does and what the customer gets back. Translate model capabilities into outcomes such as fewer review hours, faster resolution, higher accuracy on a defined task or lower operating cost.
Separate a demonstration from production proof
Label whether a result came from a controlled demo, a pilot or live production. Include the test population, date, baseline and definition of success when those details exist. A compelling demo shows capability; repeat use, renewals and measured outcomes show that customers value the capability.
Disclose material constraints
Tell investors where human review, latency, data permissions, model errors or integration work are still required. Candid limits make the operating plan more credible and reveal which milestones the round must fund.

Make market size reachable and auditable
Define the first segment
Specify the industry, company size, geography, buyer and use case you can reach first. Then explain why this segment has the pain, budget and distribution channel that make an initial sale plausible.
Quick wins for a faster PC:
Scan for outdated or missing drivers - takes under a minuteDriver Scan →Repair Windows errors before they cause bigger problemsFix Now →Build TAM, SAM and SOM from assumptions
Show the inputs behind each layer: number of potential customers, annual contract value or usage, adoption assumptions and the portion your sales capacity can serve. A top-down claim that a huge industry is worth billions is not a forecast. The UK template calls for defensible TAM/SAM/SOM assumptions and an expansion path; provide a link to the assumptions or a short calculation on the slide.
Describe expansion without counting it twice
Explain whether growth comes from more seats, additional workflows, new locations, higher usage or adjacent segments. Distinguish the initial serviceable market from longer-term possibilities so the opportunity is ambitious but still testable.
Show traction that reflects real use
Choose metrics that match the product
Report revenue, active accounts, usage frequency, conversion, retention, expansion, gross margin, signed contracts and qualified pipeline as applicable. Define the period, cohort and unit for every metric. Separate cash received, contracted revenue, trial activity and pipeline; they are not interchangeable.
Use cohorts when aggregate growth hides churn
A cohort table can show whether customers acquired in a given month continue using the product, spend more or disappear. For an AI workflow, include the volume of relevant tasks completed and the share requiring human intervention if those measures determine value or cost.

Early companies may have customer discovery, pilots and initial usage rather than mature retention. Explain what has been proven and what remains an assumption. Later-stage investors expect evidence that usage converts into repeatable revenue and expansion, not just a larger demo list.

Demonstrate why this team can execute
Connect experience to the problem
For each founder, state the relevant domain insight, technical capability, distribution knowledge or prior execution and the responsibility they own. A résumé list is less useful than evidence that the team understands the buyer and can ship, sell and support the product.
Cover missing capabilities honestly
Identify the next critical hires, advisors or partners and explain when they are needed. Name an advisor only when that person has a defined role and meaningful contribution; a logo wall does not substitute for operating capacity.
Show the ability to recruit and sell
Investors assess whether the team can attract scarce technical talent, establish trust with buyers and learn from failed experiments. Briefly document relevant hiring, partnerships or customer access rather than implying that relationships are unlimited.

Address competition and make defensibility concrete
Include substitutes, not only direct rivals
Compare the current alternative: manual work, internal software, a general-purpose model, an incumbent platform or doing nothing. Explain the customer outcome, implementation effort and price difference that matter in a purchase decision.
Describe a compounding advantage
Defensibility may come from proprietary data collected with permission, deep integration into an important workflow, switching costs, specialized evaluation and feedback loops, or owned distribution. State how the advantage strengthens with customers and what evidence already supports it.
Plan for foundation-model changes
If you rely on a third-party model, explain what remains valuable if a provider changes pricing, adds a competing feature or becomes unavailable. Model access alone is not a moat. Investors want to see product, data, workflow or distribution assets that the provider does not automatically own.

Make AI unit economics explicit
Map every variable delivery cost
For each customer or use case, estimate model inference, hosting, storage, retrieval, monitoring, support and customer-specific training or integration. Show the unit of measurement—per request, document, seat, workflow or account—and distinguish observed costs from forecasts.
Free tools Windows power users keep installed

Connect pricing to usage and margin
Explain whether you charge by seat, usage, outcome, tier or a hybrid. Show revenue per unit, direct cost per unit and gross margin under typical and high-usage scenarios. If customers can generate unlimited requests, explain the safeguards or pricing terms that prevent an unexpectedly expensive account.
Show an efficiency path
Describe concrete levers such as caching, smaller models for routine tasks, batching, better prompts, routing, hardware changes or workflow limits. Investors need a credible reason margins can improve; do not present a generic SaaS benchmark as a promise.
Use metrics as lenses, not pass/fail rules
CRV’s March 5, 2026 guide discusses gross margin, net revenue retention, lifetime-value-to-customer-acquisition-cost, burn multiple and customer-acquisition payback. It notes that many investors reference a 12-to-18-month CAC-payback range for healthy B2B SaaS, but that range is not a universal AI requirement and longer payback needs explanation. AI-native companies must additionally account for usage-driven inference costs. Read the context in CRV’s investment-criteria guide.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Tailor evidence to stage and investor fit
There is no universal checklist or single slide order. Stage, sector, geography and fund strategy change what a decision maker can reasonably expect. Use this comparison to decide what to emphasize:
Recommended Free Tools
| Dimension | Seed or pre-revenue emphasis | Series A or later emphasis |
|---|---|---|
| Customer evidence | Specific discovery, design partners, pilots and early usage; explain what is still being tested. | Repeatable acquisition, paying customers, retention and expansion by cohort where available. |
| Technical proof | Credible product capability, a focused demo and a plan to validate production reliability. | Measured performance in production, dependable operations and evidence that quality supports renewals. |
| Economic proof | Pricing logic, initial cost estimates and assumptions about delivery and sales. | Observed gross margin, acquisition cost, payback, burn and a model showing how scale affects costs. |
| Team case | Founder insight, ability to build and early customer access. | Functional leaders, hiring execution and evidence the organization can support growth. |
| Investor fit | Match the fund’s stage, sector and willingness to underwrite uncertainty. | Match the fund’s ownership, scale and follow-on expectations to the growth plan. |
CRV describes seed presentations as leaning on founder credibility and problem clarity, while Series A stories should connect problem, market, traction, numbers and team. The UK materials likewise emphasize stage and sector realities. Treat these as guidance, not thresholds that guarantee funding.
Best Value
Use a logical deck sequence
Investors should be able to follow the argument without hunting for missing evidence. A practical sequence is:
- One-sentence company and outcome: identify the buyer, task and measurable result.
- Problem and urgency: show the existing workflow, consequence and evidence.
- Product: demonstrate the simplest path from input to outcome.
- Why now and market: define the initial niche, TAM/SAM/SOM assumptions and expansion.
- Traction: present dated, defined usage, revenue, retention, contracts and pipeline.
- Go-to-market: explain channel, sales motion, cycle, pricing and who owns the purchase.
- Competition and moat: compare substitutes and show the asset or behavior that compounds.
- Team: connect responsibilities and experience to execution risks.
- Economics and plan: show cost per use or customer, margins, acquisition economics, burn and projections.
- Fundraising ask: state amount, prior funding where relevant, allocation and milestones.
Keep technical appendices for architecture, evaluations, security, regulatory details and deeper financial schedules. They should substantiate the main story, not carry information that the opening case requires.
Make the funding ask testable
State the amount and runway
Give the amount sought, expected runway and the assumptions that connect hiring and operating costs to that runway. If fundraising history matters, show it briefly and consistently with the financial model.
Allocate capital to milestones
Break spending into product and infrastructure, people, sales and other material categories. Tie each category to outcomes such as production reliability, a target number of paying customers, a validated margin improvement or a repeatable acquisition channel.
Explain what success unlocks
Investors should know which evidence the round is intended to create and why that evidence supports the next financing or a self-sustaining business. Do not imply certainty; present milestones as targets with the assumptions that could cause them to move.
Numbers investors frequently question
Study findings are context, not universal rankings
A 2024 TU Delft thesis based on interviews with six investors counted mentions of solution (15), team (12), problem (12), customer/market (8), competition (5), use of funds (5), traction (4) and opportunity (2). Those counts describe that small interview sample; they do not measure all investors or prove that one slide causes funding. The thesis is available through the TU Delft Repository.
Label forecasts, pipeline and benchmarks
Put dates and definitions beside every chart. A forecast is a model, a pipeline entry is not revenue, and a benchmark is a reference point rather than a requirement. If a metric is unavailable at your stage, say what proxy you use and when you expect a more reliable measure.
Quick Recap
Final pre-send review
- Can a reader name the user, economic buyer, painful task and measurable outcome?
- Does the product explanation show a real workflow rather than only model terminology?
- Are market totals calculated from visible assumptions and tied to a reachable first segment?
- Do traction charts distinguish actual results, contracts, pilots, pipeline and forecasts?
- Can you state direct AI delivery cost per customer or use case and its effect on gross margin?
- Does retention or expansion evidence match the company’s age and sales cycle?
- Is the competitive comparison honest about manual work, substitutes and incumbent features?
- Does the team slide prove relevant execution and identify genuine gaps?
- Is the round amount tied to runway, allocation and measurable milestones?
- Does the deck fit the investor’s stage, sector, geography and ownership strategy?
