What financial metrics should an M&E contractor review each month?

An M&E contractor’s monthly review should put liquidity and job performance side by side. At company level, examine cash, the rolling cash forecast, working capital, receivables, payables, revenue, gross profit, overhead and net result. At job level, reconcile progress, costs, billings, collections, work in progress (WIP), cost to complete and expected final profit. Compare actual results with the previous forecast and earlier periods, explain material variances, and assign an owner and due date for every corrective action.

This is a management checklist rather than a universal accounting policy. Contract terms, jurisdiction, accounting basis and the balance between service work and projects affect how revenue, WIP, retainage and ratios should be calculated. Keep definitions consistent each month and ask a construction accountant to resolve treatment questions.

What the monthly review is meant to answer

A useful pack answers four connected questions:

  • Can the company meet payroll, supplier, subcontractor, debt and overhead commitments as they fall due?
  • Are current jobs earning the margin that was expected when they were priced?
  • How much work has been performed but not billed or collected, and what is holding up cash?
  • Does the secured workload justify the labor, materials, equipment and cash capacity needed for the coming months?

Accounting profit cannot answer the cash question by itself. A job may show a healthy gross margin while wages and suppliers are paid weeks before the customer pays. Conversely, a cash receipt can temporarily improve the bank balance without indicating that a project is profitable. The monthly review therefore combines financial statements, job-cost information, WIP and a forward-looking cash forecast.

1. Cash, liquidity and forecast accuracy

Available cash and near-term commitments

Start with cash actually available, then map expected receipts and payments over the forecast horizon. Include customer collections, progress billings, retention or other amounts held back, payroll, taxes, materials, subcontractors, equipment, debt service and overhead. Separate restricted or otherwise unavailable balances from cash that can fund operations.

Use the same definition of cash every month. A construction cash-flow forecast is useful only when its assumptions are visible: which applications for payment will be submitted, when customers are expected to pay, and when labor, materials and subcontractor invoices are due.

Working capital and liquidity ratios

Review working capital and the ratios that fit the company’s business model and reporting basis. A current ratio uses current assets and current liabilities; a liquid-asset (or quick) ratio excludes assets that may not convert to cash promptly. The ratio itself is less informative than its composition: a high balance of old receivables or unbilled WIP does not provide the same protection as cash.

Do not impose a single “good” current ratio or receivables-days target on every M&E contractor. Project mix, payment terms, retention, bonding requirements and the timing of supplier payments can make the same ratio mean different things.

Forecast versus actual cash

Each month, preserve the prior cash forecast and compare it with what actually happened. Identify the largest differences in both timing and amount. Common causes include a billing application submitted later than planned, a customer paying outside agreed terms, labor hours running above the estimate, an early materials purchase, a subcontractor invoice arriving sooner, or overhead changing.

Update the assumptions rather than simply moving missed receipts into the next period. DFARS contractor cash-flow guidance emphasizes assessing forecasts against actual cash flows and the assumptions behind them. That principle is useful beyond federal contracts, but DFARS is U.S. federal contract-financing guidance and does not automatically govern a private M&E business.

RICS construction cash-flow practice information likewise stresses preparing useful forecasts and comparing actual expenditure with forecast expenditure. The Mechanical Contractors Association of America (MCAA) discusses preparing forecasts at both project and company level.

2. Receivables, payables and collection exposure

Receivables quality and aging

Review the receivables ledger by customer, project, invoice date, due date and disputed status. Aging should distinguish current amounts from overdue balances and show whether an amount is an approved invoice, an unapproved application, a retention balance or a disputed change. Confirm that invoices are valid, supported by the required documents and addressed to the correct entity.

Connect every material overdue balance to an action: obtain approval, correct a document, resolve a variation, escalate a commercial dispute or agree a payment date. A receivables total without this detail can conceal a cash problem.

Payables and commitments

Age supplier and subcontractor payables and list near-term due dates. Check for invoices received but not yet posted, accrued costs that belong to the month, and commitments for materials or subcontract work that have not yet reached the ledger. Compare the payment schedule with the cash forecast so management can see when a profitable workload creates a funding peak.

Payables should not be managed by delaying every supplier indiscriminately. Late payment can interrupt deliveries, damage subcontractor relationships or create contractual and legal consequences. The review should instead expose the timing gap and support deliberate decisions.

3. Revenue, direct cost and margin

Company-wide performance

Review recognized revenue, direct job costs, gross profit and gross margin for the month and year to date. Separate labor, materials, subcontractors and other direct costs so an unfavorable result can be traced to its cause. Then review overhead and the net operating result: gross profit must cover the operating structure before the company can produce a sustainable return.

One month is not conclusive. Compare the current period with the budget, the prior month and a suitable trailing trend, while investigating unusual timing or one-off items.

Job-level profitability

For every material project, compare actual labor, materials, subcontractors and other direct costs with the current estimate. Reforecast final cost and final profit when scope, productivity, procurement, access, sequencing or schedule changes. A job that was profitable at award can lose margin through rework, acceleration, unpriced changes or low productivity.

Use the project’s current estimate rather than relying only on the original budget. The important signal is the movement in expected final margin and the reason for that movement.

Gross-margin context from industry data

Published ratios are context, not automatic targets. Moss Adams’ 2024 mechanical-contractor financial-statement table displays gross-profit percentages of 15.40%, 17.12%, 15.37% and 17.50% for successive reported periods. Those figures belong to that report’s cohort and definitions; they do not establish a universal target for every M&E contractor.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Source and cohort Reported gross-profit percentage How to use it
Moss Adams, 2024 mechanical-contractor table 15.40% Historical cohort context; not a recommended target
Moss Adams, 2024 mechanical-contractor table 17.12% Historical cohort context; not a recommended target
Moss Adams, 2024 mechanical-contractor table 15.37% Historical cohort context; not a recommended target
Moss Adams, 2024 mechanical-contractor table 17.50% Historical cohort context; not a recommended target

When using any external benchmark, state the publisher, report year, trade cohort and whether the statistic is an average or another measure. Do not compare a general-contractor benchmark with an M&E subcontractor result without checking the accounting definitions.

4. WIP and billing position

Reconcile work performed with costs and billings

For each material job, reconcile progress or earned revenue with costs incurred, billings submitted, cash collected and amounts held back under the contract. The review should show whether the contractor is ahead of billings, behind billings or waiting for an application or approval.

Underbilling can indicate that work has been performed without a timely application for payment, that a change has not been agreed, or that the billing schedule does not match progress. It can also create a cash squeeze even when the job’s forecast margin is positive. Overbilling may improve short-term cash but creates an obligation to complete the remaining work; it should be assessed against the cost to complete and contract terms.

Investigate billing friction

  • Delayed or incomplete applications for payment.
  • Invoices rejected because of missing backup, incorrect coding or approval requirements.
  • Disputed variations, extensions of time or measured quantities.
  • Retention or other held-back amounts that are not yet collectible.
  • Differences between site progress records and the amount billed.

Construction cash-flow guidance supports aligning forecasts with project progress and actual expenditure. The accounting treatment of WIP, earned revenue and retainage depends on the contract and applicable accounting framework, so have a qualified construction accountant review unusual positions.

5. Cost to complete and expected final profit

A monthly WIP report is only as reliable as its estimate of remaining work. For each project, update labor hours, wage rates, materials, subcontractor commitments, equipment, escalation, rework, remaining quantities and schedule-related costs. Compare the revised estimate with the previous month and record the reason for every material change.

Then calculate the expected final cost and expected final profit using the contractor’s consistent revenue-recognition method. Escalate projects where the forecast margin falls, where remaining costs are uncertain, or where the schedule makes the billing and collection plan unreliable. A small percentage change on a large project can matter more than a large percentage change on a small one, so prioritize by financial exposure.

6. Overhead and net operating result

After gross profit, review the overhead structure: office payroll, estimating and supervision, rent, vehicles, insurance, software, professional fees, financing and other operating costs. Compare actual overhead with budget and prior periods, separating recurring run-rate costs from one-time items.

The net operating result shows whether the gross profit generated by projects is sufficient to support the business. If gross margin is stable but the net result deteriorates, the cause may be overhead growth, under-recovery of supervision, financing cost or a change in revenue mix. If overhead is controlled but net result weakens, investigate job margin and WIP adjustments.

7. Backlog and workload context

What backlog tells you

Review contracted backlog and near-term expected work as context for future revenue and capacity. Break it down by project, expected start, planned billing, expected margin, required labor and major procurement. Include mobilization costs and the cash needed before the first billing is collected.

Why a large backlog can still be risky

Backlog alone does not demonstrate healthy cash or profitable work. A contractor can be fully booked with low-margin contracts, projects that require heavy early spending, or work that exceeds available labor and supervision. Read backlog alongside forecast margin, schedule, capacity and the cash forecast. The available evidence does not establish one backlog threshold that is appropriate for every M&E contractor.

How to run the monthly review

  1. Close and reconcile the month. Confirm bank reconciliations, payroll, supplier invoices, accruals, job coding and that material costs and billings are recorded in the correct period.
  2. Assemble the pack. Produce company financial statements, a job-level WIP and cost-to-complete report, receivables and payables aging, and a rolling cash forecast.
  3. Make consistent comparisons. Compare actual results with the prior forecast, budget, prior month and, where useful, a trailing trend. Keep the definitions and period cutoffs stable.
  4. Explain material variances. For each significant difference, state the amount, cause, whether it is timing or permanent, and its expected effect on cash or final margin.
  5. Reforecast jobs and cash. Update expected final cost, final margin, billing dates, collection dates and payment assumptions. Flag underbilling, disputes and overdue receivables.
  6. Assign actions. Record one accountable owner and a due date for each collection, procurement, change-order, productivity or forecasting action.
  7. Revisit open items next month. Carry forward unresolved actions and test whether the promised result occurred.

This cadence is a practical synthesis of construction forecasting guidance and official cash-flow principles, not a universal regulatory timetable.

A practical monthly pack

Organize the pack so a manager can move from company risk to the job causing it:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Executive page: available cash, forecast low point, major overdue receivables, current workload and the three largest risks.
  • Cash schedule: prior forecast versus actual receipts and payments, updated assumptions and expected funding gaps.
  • Financial statements: revenue, direct cost, gross profit, overhead and net result for the month and year to date.
  • Working-capital schedules: receivables aging, payables aging, disputed amounts, retention and other held-back balances.
  • Job dashboard: contract value, progress, costs incurred, billings, collections, estimate to complete, expected final cost and expected final profit.
  • Backlog and capacity view: contracted work, probable near-term work, start dates, margin expectations, labor demand and mobilization cash needs.
  • Action register: variance, cause, corrective action, owner, due date and status.

Comparing performance without misleading yourself

Use each project’s current estimate and prior forecast as the primary comparison. A project may look favorable against its original budget only because the budget was not updated after a scope change; the movement from last month’s estimate to this month’s estimate is often more decision-useful.

Keep service work, maintenance agreements and fixed-price projects distinguishable where their revenue and cost patterns differ. State whether a ratio is monthly, year to date or trailing, and whether a result includes unusual items. If a definition changes, show the old and new basis and avoid presenting the resulting trend as if it were continuous.

Common review failures and fixes

Looking only at the profit-and-loss statement

Failure: Declaring the month healthy because revenue and gross profit are positive. Fix: Read cash, aging, WIP, billing and collection timing in the same meeting.

Using stale job estimates

Failure: Leaving the original labor, procurement and subcontract assumptions untouched. Fix: Require a current cost-to-complete estimate and an explanation for every material margin movement.

Free tools Windows power users keep installed

One-click scans. No signup required.

Treating all receivables as cash

Failure: Counting disputed or old invoices as immediately available funding. Fix: Age balances, identify approval status and put a collection date or resolution action against each material item.

Applying an unsuitable benchmark

Failure: Treating one published ratio as a universal M&E target. Fix: Attach the publisher, year, cohort, statistic and accounting definition to every external comparison.

Recording actions without ownership

Failure: Noting “chase invoice” or “review labor” with no accountable person. Fix: Assign an owner and due date, then test completion at the next review.

Bottom line for management

The essential monthly set is cash and forecast accuracy; working capital, receivables and payables; revenue, direct cost and margin; overhead and net result; WIP and billing position; cost to complete and expected final profit; and backlog with capacity and funding context. Reviewing those measures together reveals whether the business is profitable, whether it can fund the work in front of it, and which specific project or commercial issue requires action next.
