What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
There is no universally best end-of-arm tooling (EOAT) for robotic palletizing. Select the tool by matching its contact and holding method to the package surface, stiffness, weight, center of gravity, arrival orientation, required rate, SKU range, and pallet pattern. Vacuum tools suit many cartons with sealable surfaces; side clamps help when top pickup is unreliable; fork tools support loads from below; layer and combination heads reduce picks for specialized flows; and adjustable or custom heads handle multiple formats. Prove the choice with representative packages and production motion before final integration.
Start with the package and the pallet pattern
EOAT is the interface between a robot and every load it must pick, move and release. A tool that works on a rigid, smooth carton can fail on a dusty bag, a porous case or a weak box. The same tool may also behave differently when the robot accelerates, when a pallet pattern leaves little entry clearance, or when a slip sheet must be placed between layers.

Festo summarizes the selection principle as: “The application is the decisive factor,” and notes that no gripping technology is typically better than another in every situation. Honeywell similarly says that choosing the correct EOAT is necessary for handling a company’s full range of packaging types. Treat those statements as a design rule, not as a reason to choose a familiar gripper without testing.

EOAT options compared
| Tooling family | Best starting use case | Important advantages | Typical constraints to verify |
|---|---|---|---|
| Vacuum cups or vacuum plate | Cartons and cases with a sufficiently sealable pickup surface | Fast top pickup, flexible cup layouts and no side compression | Leakage, rough or porous surfaces, dust, deformation, vacuum generation and safe retention after a leak |
| Side clamp | Slip-top cartons, heavy cases or packages where a top seal is unsuitable | Works without a reliable vacuum surface and can grip from the sides | Correct clamping force, package crush risk, side access and release clearance |
| Fork or bottom-support tool | Loads better supported from below or with no dependable top or side contact | Supports the load mechanically and can handle surfaces that defeat suction | Fork entry clearance, load stability, pallet interference and clean withdrawal |
| Layer-handling head | Processes that pick or place a complete layer | Fewer robot picks per layer and efficient high-volume patterns | Higher tool mass, larger envelope, payload margin, layer alignment and added controls |
| Combination bag/carton head | Cells handling different package families or integrated bag and carton work | One engineered head can cover multiple approved handling methods | Complexity, changeover or recipe control, differing contact forces and maintenance |
| Custom or adjustable head | Several approved formats, unusual geometry or strict orientation needs | Can be tailored to the full SKU and pallet recipe range | Tool-change repeatability, adjustment time, payload, collision envelope and validation effort |
These categories are screening directions rather than guarantees. Performance must be demonstrated with the actual packages, motion profile and pallet recipes.

When vacuum tooling is the best fit
Vacuum is often the simplest way to pick a carton from its top, provided the cups or sealing surface can maintain the required holding force throughout the move. A vacuum plate can spread force over a larger area; individual cups allow more flexibility around flaps, labels and package features.
Match the seal to the surface
- Flat cups: A good starting point for flat, smooth, nonporous panels.
- Bellows cups: Useful when the top has contour, height variation or modest level differences.
- Foam sealing: Can conform to rough, embossed or irregular surfaces that would leak around a conventional cup.
- High-flow vacuum: Important for porous cardboard, woven bags or other surfaces where leakage is continuous rather than momentary.
Festo identifies porosity, roughness, curvature, dust and oil as conditions that directly affect vacuum performance. Vacuforce likewise describes surface-dependent selection for cartons and bags. A cup that holds a clean sample carton may lose its grip when dust coats the seal or when a package arrives slightly skewed.
Check the pickup geometry
Place cups where they support the package without crushing a weak panel, crossing a flap seam or covering a surface that changes between SKUs. The pattern must account for the center of gravity and for deformation when the package is lifted. A single central cup may be adequate for a rigid case but allow a long or flexible carton to swing. Multiple cups or a plate can distribute the load, but they add plumbing, mass and potential leak points.

Vacuum level alone is not a safety case. Specify valves, vacuum switches, non-return functions and controls that detect inadequate holding force before a lift or during motion. The integrator should define what happens after a leak: stop in a safe position, inhibit the next cycle, support the load mechanically or use another engineered recovery sequence. The correct response depends on the cell risk assessment and the package hazard.

When a side clamp is preferable
A side clamp grips opposing faces and is useful when the top is unsuitable for suction. PIAB identifies slip-top cartons and heavy cases among side-clamp applications. Clamping can also avoid leakage caused by porous or dusty surfaces.
Set force from package limits
The clamp must generate enough normal force to prevent slip under the robot’s acceleration, yet remain below the package’s crush and deformation limit. Use the weakest and most deformable approved package when establishing force and stroke. A rigid outer case may tolerate a higher force than a thin carton or a bag with unstable contents.
Reserve side access
Side clamps need clear approach space and a predictable gap between packages. Confirm that the infeed conveyor, neighboring cases and pallet pattern do not block the jaws. Check that opening the jaws does not drag the placed case or disturb an adjacent one. Labels, handles, straps and protruding flaps can also change the usable contact area.

Fork-style tooling supports the load underneath instead of relying on a top seal or side friction. It is a logical candidate when the package has a weak, dirty or irregular top, or when the load is inherently designed to sit on a pallet or tray.

Verify entry and withdrawal
Measure the clearance needed to enter beneath the package and the minimum gap between cases in the pallet pattern. The forks must fully support the load without catching the pallet, slip sheet or neighboring case. At release, the robot must withdraw without lifting or pushing the placed package. Test the lowest layer as well as upper layers because pallet geometry and accumulated tolerances change access.
Control load stability
Bottom support can be robust, but an unsecured load may slide or tip during acceleration. Confirm the center of gravity, fork spacing and allowable tilt. If the package can move on the forks, add a suitable restraint or change the motion profile rather than assuming the pallet pattern will stabilize it.
Layer-handling, combination and adjustable heads
Layer-handling heads
A layer head can pick or place many cases in one operation, reducing the number of robot cycles for a complete pallet. The trade-off is a larger and heavier tool, greater payload demand and more demanding alignment. The robot must carry the head plus the full layer while preserving acceleration margin. Layer handling also requires a reliable way to square the layer, manage gaps and release without disturbing the pattern.
Combination bag-and-carton tooling
PIAB describes combination heads for bag and carton work, including vacuum-plate and clamp concepts. Such a head can be appropriate when one cell must handle distinct package families, but the contact method, force and recipe may differ substantially between them. Define which functions are active for each SKU and interlock settings so a bag recipe cannot run with carton-only assumptions.

Slip-sheet functions
Some palletizing applications include slip-sheet insertion or retrieval. Fuji identifies application-specific slip-sheet functions as part of palletizing-tool design. Decide whether the EOAT itself handles the sheet or whether a separate device performs that task. The choice affects cycle time, tool mass, sheet alignment and recovery after a misfeed.
Custom and adjustable heads
Custom tooling is justified when approved SKUs have materially different dimensions, labels must face a defined direction, or no standard contact method covers the package safely. Specify adjustment positions, recipe control, changeover verification and collision limits. Validate every extreme format, not just the most common SKU. An adjustable mechanism that saves a tool change can still lose production if operators need lengthy manual setup or if repeatability is poor.
A practical selection process
- Define the complete handling envelope. List every package format, mass, surface condition, orientation, spacing and pallet recipe. Include seasonal or low-volume formats that the cell is expected to run.
- Identify acceptable contact zones. Mark where suction, clamping or support can touch without damaging the package, label, seal or contents. Record surfaces that are unavailable because of flaps, handles, straps or contamination.
- Screen the gripping principles. Compare vacuum, side clamp, fork, layer and combination concepts against the envelope. Eliminate any method that cannot access the package or respect its contact-pressure limit.
- Calculate dynamic margin. Account for package mass, center of gravity, robot acceleration, deceleration, tool mass and payload. Do not size holding force only for a stationary lift.
- Check pallet and infeed geometry. Confirm entry, travel and release clearances at every layer, including the tightest pattern and any slip-sheet operation.
- Choose sensing and fail behavior. Define vacuum or clamp confirmation, package-presence detection, release confirmation and the controlled response to a failed pickup or dropped-load warning.
- Build a representative prototype or trial tool. Test the actual package materials and production contamination, not only clean samples or CAD dimensions.
- Compare total cell impact. Include robot payload margin, utilities, valves, filters, maintenance access, changeover time, guarding, controls and downstream conveyor flow.
- Freeze the design only after validation. Document approved recipes, force or vacuum settings, motion limits, inspection points and recovery procedures for operators and maintenance staff.
Validation tests that reveal weak designs
Use a deliberate challenge set rather than testing only the easiest carton. The validation should include:
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitches- The lightest and heaviest packages in the approved range.
- The weakest, most deformable or least stable package.
- The roughest, most porous, dusty, oily or moist surface that production can present.
- Smallest and largest SKUs, including label-orientation extremes.
- Fastest intended cycle and the actual acceleration and deceleration profile.
- Every pallet pattern, stack height and slip-sheet condition.

Integration, maintenance and safety
EOAT is one component of a robotic cell. The integrator must assess the robot, tooling, package, pallet, conveyors, guarding and control system together. ISO lists ISO 10218-1:2025 as the industrial-robot safety requirements standard, Part 1. That identification does not by itself establish compliance for a particular machine or jurisdiction; the applicable risk assessment and implementation remain the integrator’s responsibility.
Fuji’s system descriptions include safety fencing and controls alongside the palletizing equipment. In practice, the installation should address dropped-load hazards, tool retention, safe states after loss of vacuum or air, interlocked access, restart behavior and safe maintenance access. A package that is harmless on a test bench can become a serious hazard when lifted above a full pallet.
Utilities and service points
- Vacuum systems need a correctly sized generator or pump, valves, filters, tubing and leak-management strategy.
- Pneumatic clamps and forks need clean, stable air and monitored pressure; electric tools need power, cabling and overload protection appropriate to the design.
- Place wear parts, filters, cups, seals and sensors where technicians can inspect and replace them without entering a hazardous zone.
- Include recipe-controlled settings for force, vacuum thresholds, speed and package dimensions, with permissions that prevent unsafe edits.
Control and recovery behavior
Specify what happens when a package is missing, skewed, not gripped, released late or detected in the wrong location. The recovery path should prevent a second pick from colliding with a misplaced case and should tell the operator what physical check is required before reset. Do not rely on a single sensor to infer that a package is secure when the consequence of loss is high.
What the available evidence can and cannot prove
Honeywell’s guidance covers vacuum, side-clamp, fork-style and layer-handling families and emphasizes project-specific selection. Festo’s selection material recommends defining the workpiece, motion, environment, tolerances and flexibility before choosing a gripping principle. PIAB’s palletizing material illustrates vacuum plates, carton clamps and combination bag/carton heads. Fuji lists dimensions, rigidity, rate and spacing, label orientation, SKU changes and pallet pattern as design variables. Vacuforce covers vacuum components and application engineering for cartons, bags and palletizing.
Fuji Robotics reports “16,000+ Fuji palletizing systems worldwide” on a page accessed October 13, 2026. That is a company-reported installed-base figure, not an independent benchmark and not evidence that one tooling family is superior. No independent, directly comparable statistic establishes a universal success rate, market share or cycle-rate advantage for vacuum, clamp, fork or layer tooling across palletizing applications.
How to make the final choice
Choose vacuum when the package offers a reliable seal and the cell benefits from fast, noncompressive top pickup. Choose a side clamp when top access or surface leakage makes suction unreliable and the package can tolerate controlled side force. Choose forks when dependable support comes from underneath. Choose a layer or combination head when the throughput and package mix justify greater mass and complexity. Choose custom or adjustable tooling when the approved format range or orientation requirements exceed standard heads.
The best EOAT is therefore the one that retains every approved package through the required motion, releases it into every pallet recipe without damage, and continues to do so with maintainable utilities, clear fault handling and a validated safety design.
