Paint and coatings profits come from a moving spread: realized selling prices and sales volume on one side, minus pigments, resins, solvents, manufacturing, freight, labor, selling expenses and corporate overhead on the other. Product mix, factory utilization, currency, acquisitions, divestitures and restructuring can widen or narrow that spread even when reported sales barely change.
Fiscal 2025 results from PPG and Sherwin-Williams show why no single metric explains a paint maker’s earnings. PPG’s reported sales were essentially flat while organic sales rose, and its adjusted earnings declined. Sherwin-Williams grew gross profit as selling prices and moderating raw-material costs helped its Paint Stores Group, although lower volume offset part of the benefit. These are company-specific examples, not an industry-wide margin forecast.

The basic profit equation for a paint company
At the simplest level, operating profit equals revenue minus the costs required to make and sell that revenue. Revenue is driven by the prices customers actually pay and the quantity of products sold:

“Realized” price matters because list-price changes do not always flow through to invoices. Rebates, discounts, customer contracts, geographic mix and indexed pricing can raise or lower the average price captured. Volume can mean gallons, liters, kilograms, units or project value, depending on the business.

Costs include raw materials, plant labor, energy, packaging, freight, maintenance, selling expenses and corporate overhead. A company can increase sales but earn less if it sells a lower-margin mix, gives back price through discounts or incurs faster cost inflation. Conversely, productivity savings or cheaper inputs can lift profit when sales are stable.
- Gross profit: sales less cost of goods sold, including materials, factory labor and manufacturing overhead.
- Operating profit: gross profit less selling, general and administrative costs, research, restructuring and other operating items.
- Adjusted earnings: a management-defined measure that excludes specified items; it must be read alongside reported results and the adjustments disclosed.
PPG’s 2025 filing illustrates the interaction. Net sales were about $15.9 billion, similar to 2024, but adjusted earnings per diluted share fell 4% to $7.58 from $7.87. PPG cited mix and overhead and other cost inflation as pressures, partly offset by selling prices, manufacturing productivity and restructuring savings. See the PPG 2025 Form 10-K for the company’s reconciliation and discussion.
How selling prices affect profit
Price increases can expand the contribution per unit
If a manufacturer raises prices and holds volume, the additional revenue generally drops toward gross profit after any related selling or distribution costs. Price actions are often intended to recover higher resin, pigment, labor or freight costs. Their success depends on customer acceptance, competitive alternatives and the timing of contract renewals.

1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsIn Sherwin-Williams’ 2025 results, favorable selling prices helped gross-profit growth in the Paint Stores Group. The company also reported that moderating raw-material costs supported that segment’s gross profit. Details appear in its 2025 Annual Report.
Price is not the same as list-price action
Average realized price can move differently from a published increase. A business may sell more through lower-priced channels, offer temporary discounts, change pack sizes or shift toward contracts with formulas tied to an index. PPG reported price improvement in several businesses but also lower selling prices on some index-based industrial contracts. That example shows why analysts should separate contractual price formulas from discretionary price increases.

When price fails to improve margin
- Customers reduce purchases enough that the lost volume exceeds the price gain.
- Competitors match the increase, forcing discounts or rebates.
- Wages, energy, freight or overhead rise faster than selling prices.
- The mix shifts toward products with lower contribution margins.
- Indexed contracts automatically reduce prices when the reference index falls.
A useful check is to compare reported price contribution with volume, mix and cost commentary for the same segment and period. A price benefit in one business may be hidden by lower prices elsewhere.
How sales volume changes earnings
More volume can improve asset utilization
Paint plants, warehouses, laboratories and distribution networks carry fixed or semi-fixed costs. When demand rises, those costs are spread over more units, potentially improving the margin on incremental sales. The effect is strongest when a facility has available capacity and the additional products have healthy contribution margins.
Weak volume can have an amplified downside
Lower orders leave plant and distribution costs in place while reducing the units that absorb them. Companies may cut production, idle lines or close facilities, but those actions can create temporary restructuring charges. A volume decline can therefore hurt both current gross profit and near-term operating income.
PPG’s 2025 disclosures show the importance of end-market exposure. Aerospace and protective and marine coatings experienced strong demand, while automotive refinish volumes and architectural project spending were weaker in portions of the portfolio. The company’s full-year release reported a 2% increase in organic sales, with selling prices and sales volumes each contributing 1%; reported sales were flat because of factors including divestitures and currency. The release is available through the PPG 2025 fourth-quarter and full-year results.
Volume quality matters as much as volume quantity
One gallon of a premium aerospace coating does not have the same economics as one gallon of a commodity architectural product. Evaluate volume alongside:

Why raw-material costs are central
The major inputs
PPG identifies resins, solvents, reactants, titanium dioxide, additives, epoxy and pigments as significant inputs and states: “Raw materials represent PPG’s single largest production cost component.” That sentence is attributed to PPG’s 2025 Form 10-K, not to an individual executive. The filing is available at the U.S. Securities and Exchange Commission.
These materials perform different jobs. Resins bind the coating; solvents control application and drying; pigments provide color and opacity; titanium dioxide is a high-performance white pigment; additives tune properties such as flow, durability, corrosion resistance or curing. Epoxy systems are important in industrial and protective applications.
Why oil prices are only an indirect guide
Many coating inputs originate several production steps downstream from crude oil, natural gas or other feedstocks. A change in crude prices may be diluted, delayed or outweighed by supplier capacity, plant outages, inventories, currency, regulation, tariffs and global supply and demand. Raw-material costs therefore do not move in lockstep with crude oil.
How companies manage input exposure
PPG describes using supply contracts, multiple sources and alternative materials or technologies to manage availability and price risk. Those tools reduce, but do not eliminate, exposure. Long-term contracts can provide security while limiting access to a lower spot price; dual sourcing can improve resilience while increasing qualification and logistics costs.
Passing costs through to customers
A manufacturer may respond to input inflation with a surcharge, a broad price increase, reformulation or a combination. The timing is rarely instantaneous. Customer approvals, annual bids and index-linked clauses can delay recovery. If prices are raised before costs stabilize, volume may weaken; if the company waits, a quarter or more of margin can be lost.

Other forces that change reported profit
Product and geographic mix
Mix is the weighted combination of products, customers, channels and regions sold. A favorable mix can lift profit without a large change in total volume; an unfavorable mix can do the reverse. PPG cited mix as one reason adjusted net income declined in 2025. Mix also includes the effect of selling or acquiring a business, which can change consolidated results even if continuing operations perform well.
Manufacturing productivity and restructuring
Automation, yield improvements, fewer changeovers, plant consolidation and better procurement can lower unit cost. Restructuring programs may produce savings later but add severance, closure or consulting charges first. PPG reported manufacturing productivity and restructuring savings as offsets to some 2025 pressures.
Labor, energy, logistics and overhead
Wages, utilities, packaging, transportation, maintenance, research and administrative expenses can rise independently of raw materials. Sherwin-Williams reported $7,695.0 million of selling, general and administrative expenses in 2025, while PPG described overhead and other cost inflation as a drag on adjusted earnings. A gross-margin improvement can therefore fail to reach operating profit if selling or corporate expenses grow faster.
Currency, acquisitions and divestitures
Currency translation changes the dollar value of overseas sales and costs. Acquisitions add revenue and expenses; divestitures remove both. PPG’s 2025 organic sales increased 2% while reported sales were approximately flat, illustrating why organic and reported growth must be separated.

What the 2025 company figures show
The following figures are reported for different companies and scopes. They should not be treated as a like-for-like industry benchmark because business mix, segment definitions, accounting presentation and adjusted measures differ.
Best Value
| Company and measure | Fiscal 2025 figure | What it helps explain |
|---|---|---|
| PPG net sales | $15.9 billion, similar to 2024 | Reported revenue can be flat even when underlying businesses grow. |
| PPG organic sales | Up 2%; selling prices up 1% and volumes up 1% | Separates underlying price and volume from currency and portfolio effects. |
| PPG adjusted earnings per diluted share | $7.58, down 4% from $7.87 | Shows that stable sales do not guarantee stable earnings. |
| PPG adjusted net income from continuing operations | $1.7 billion, down 7% year over year | Reflects the combined effect of mix, overhead, inflation and offsets. |
| Sherwin-Williams net sales | $23,574.3 million | Consolidated scale; not directly comparable with PPG’s portfolio. |
| Sherwin-Williams gross profit | $11,515.5 million, or 48.8% of sales | Gross-profit result after cost of goods sold; segment mix matters. |
| Sherwin-Williams cost of goods sold | $12,058.8 million | Includes product and manufacturing costs before SG&A. |
Sherwin-Williams reported a 48.5% gross margin in 2024 versus 48.8% in 2025. Its annual report attributes Paint Stores Group gross-profit support to favorable selling prices and moderating raw-material costs, with lower volume partly offsetting the gains. Consult the Sherwin-Williams 2025 Annual Report for the company’s segment discussion.
A practical framework for analyzing a paint maker
- Start with reported sales. Record the year-over-year change and identify whether it is consolidated, segment, organic or currency-adjusted.
- Split sales into price and volume. Look for management’s quantified contributions. If the company provides only combined price/mix, do not infer a separate volume number.
- Map the end markets. Separate architectural, automotive, aerospace, industrial, protective, marine and consumer exposures. Their construction cycles and pricing power differ.
- Check raw-material commentary. Identify which inputs moved, whether the effect is lagged, and whether contracts or surcharges recover it.
- Examine gross margin and cost of goods sold. A margin change can reveal the combined effect of price, volume, mix, productivity and material costs.
- Bridge gross profit to operating income. Review SG&A, research, restructuring, impairment, acquisition and divestiture items.
- Separate reported from adjusted earnings. Read the reconciliation and note whether an adjustment is recurring, cash or non-cash.
- Test cash consequences. Inventory builds, receivables, capital spending and restructuring payments can make accounting profit diverge from cash generation.
Common analytical mistakes
- Assuming a price increase guarantees margin expansion. Volume loss, mix deterioration and cost inflation can reverse the benefit.
- Using crude oil as a proxy for every coating input. Downstream chemistry, contracts and supply conditions matter.
- Comparing gross margins without checking scope. A retail-heavy architectural business and an industrial coatings portfolio have different economics.
- Treating organic growth as reported growth. Currency, acquisitions and divestitures can materially change the headline number.
- Reading one quarter as a full cycle. Customers may destock, projects may be delayed, and cost pass-through can lag by several quarters.
- Presenting management forecasts as outcomes. Statements about expected 2026 raw-material costs are outlook, not settled results.
How the levers interact in real decisions
Suppose a resin increase raises unit cost. Management must decide whether to raise price, accept lower margin, reformulate, negotiate supply terms or reduce production. A price increase may protect contribution per unit but reduce volume. Reformulation may lower cost but require customer testing. Cutting production may protect inventory cash but worsen factory utilization. The right choice depends on the product’s switching cost, qualification requirements, competitive position and available capacity.
The same interaction appears on the demand side. A surge in aerospace orders can improve utilization and mix, while a decline in automotive-refinish demand can leave distribution and sales infrastructure underused. Consolidated results may hide those opposing movements, so segment disclosures are essential.

What investors and operators should monitor next
- Price realization versus announced increases and customer discounts.
- Volume by end market, channel and region.
- Raw-material indices, supplier lead times and contract coverage.
- Inventory days and evidence of customer destocking or restocking.
- Plant utilization, productivity savings and restructuring charges.
- Gross margin alongside SG&A, not gross margin alone.
- Organic growth separately from currency and portfolio changes.
- Whether adjusted earnings improvements convert into operating cash flow.
Paint-company profit is therefore a portfolio outcome, not a single commodity bet. Price and volume determine the revenue base; raw materials and manufacturing determine much of gross profit; mix, productivity, overhead, currency and portfolio actions determine how much reaches operating earnings. PPG and Sherwin-Williams’ fiscal 2025 disclosures demonstrate the framework while also showing why their numbers should not be generalized to every paint manufacturer.
