Automakers can earn revenue across a vehicle’s full life cycle—not just when they sell a new car. Parts and repairs, financing and leasing, insurance, used vehicles, software and connected services, and mobility offerings can all contribute. But revenue is not profit: each activity has its own costs, risks and investment needs, and no single non-vehicle business is established as the most profitable across the industry.
How automakers make money beyond new-vehicle sales
A carmaker’s business can extend from financing a purchase to servicing, repairing, reselling and eventually recycling a vehicle. Volkswagen Group describes a value chain that includes leasing, financing, insurance, maintenance contracts, repair, replacement parts, rental, subscriptions, charging infrastructure and recycling. These are examples of activities in one company’s business model, not services every automaker provides or earns materially from.

Parts, repairs and aftersales
Parts and workshop services can generate revenue after the original vehicle delivery. Volkswagen separately reports revenue from genuine parts, used vehicles and third-party products, workshop services, and licenses. These activities can continue over a vehicle’s ownership life, though their revenue timing and costs differ from those of building and delivering a new vehicle.
Financing, leasing and insurance
Captive finance businesses can provide loans, leases, insurance and related contracts. Their earnings are affected by more than the number of vehicles financed: interest rates, funding costs, customer credit, contract terms and the value of vehicles when leases end all matter. Volkswagen cited residual-value depreciation pressure in its Financial Services reporting, illustrating how a vehicle’s eventual resale value can affect returns.

Used vehicles and mobility
Automakers and affiliated businesses may participate in used-vehicle sales, rentals, subscriptions or other mobility services. These offerings can reuse a vehicle across multiple stages of its life, but they also entail costs and risks such as vehicle acquisition, maintenance, utilization and resale values. The specific activities and how they appear in accounts vary by company.
Software, licenses and connected services
Connected features and digital services can create revenue through subscriptions, memberships, licenses or paid upgrades. Li Auto’s 2025 Form 20-F describes internet connection service, over-the-air (OTA) upgrades, membership, non-warranty aftersales, parts and accessories. This shows that such offerings can form part of an automaker’s reported business; it does not establish that software is a major or consistently profitable stream across the industry.

Revenue is not the same as profitability
Revenue shows sales recognized under a company’s accounting rules. Operating result reflects what remains after relevant operating costs and other items included in that measure. A large revenue stream may have modest returns if it carries high costs, while a smaller stream may contribute more profit per unit of revenue. Comparisons are meaningful only when the measure, reporting period and organizational boundary are clear.

These are Volkswagen Group’s reported fiscal 2025 amounts, not industry averages. Division revenues should not be added as though each were incremental group revenue: the report includes consolidation adjustments between divisions. The group also notes that its Chinese joint ventures are equity-accounted, which affects how their activity appears in consolidated figures.

- Currency and regulation: Exchange-rate movements and rules such as CO₂ fleet requirements can influence costs, prices and results.
- Investment needs: Product development, battery operations, software and infrastructure can require spending before new activities contribute meaningfully.
- Accounting boundaries: Divisions, joint ventures and consolidation adjustments determine which revenue and results are reported at group level.
Volkswagen cited tariffs, CO₂ fleet regulation, negative mix, pricing and exchange-rate effects, impairment and product-planning costs, and expenses establishing its battery business when discussing fiscal 2025 results. Its example shows that earnings pressure can persist even alongside finance and other non-vehicle activities.
How to assess an automaker’s profit drivers
- Identify the measure. Check whether a figure is revenue, operating result, operating margin or another metric; do not treat sales as profit.
- Check the reporting unit. Determine whether the number covers the consolidated group, a division, a joint venture or a particular geography.
- Consider timing and recurrence. A vehicle delivery, a parts sale, a financing contract and a subscription can be recognized on different schedules. Do not assume that recurring customer payments automatically mean recurring profit.
- Account for costs and risks. Look for funding costs, residual-value exposure, service or warranty obligations, inventory, regulation and required investment.
- Compare like with like. Reporting labels and business models differ, so a finance division at one automaker may not be directly comparable to another company’s services or mobility segment.
