In-person work can give a startup faster feedback, easier coaching, richer informal coordination and more visible learning. Those advantages matter most when the work is ambiguous, tightly interdependent or being done by inexperienced teammates. They are mechanisms, not proof that an office always produces higher productivity or better innovation. Remote work can widen a startup’s recruiting reach, while hybrid schedules can preserve flexibility without sacrificing measured performance. The right choice depends on the work, the team’s coaching needs, hiring market and ability to document decisions.

The specific advantages of being together

An office changes how information moves through a young company. Team members can ask a question when it arises, notice confusion before it becomes rework and obtain context that might never appear in a scheduled meeting. These effects are most valuable during product discovery, incident response, early customer work and other situations in which nobody has a complete procedure to follow.

Faster feedback on ambiguous work

Early-stage tasks often have unclear requirements rather than a known sequence of steps. A designer may need a quick product decision, an engineer may discover an unexpected dependency, or a sales conversation may reveal that the problem being solved is wrong. In a shared workplace, a teammate can request clarification, sketch an alternative or review an intermediate result with less scheduling overhead. That can shorten the time between an incorrect assumption and its correction.

This is a coordination mechanism, not a guaranteed output gain. A poorly designed office can create interruptions, while a disciplined remote team can provide fast feedback through pairing, open channels and scheduled review windows.

Informal coordination around interdependent work

Startups frequently have work that crosses job boundaries. Product, engineering, support and sales may need to adjust their plans in response to the same customer evidence. Physical proximity makes it easier to discover that two people are solving related problems or that a decision has changed downstream work. It also makes short, unscheduled conversations possible when a formal meeting would be disproportionate.

The benefit is greatest when dependencies are numerous and changing. For stable workflows with clear interfaces, the office may add less value than good documentation and reliable asynchronous handoffs.

Onboarding, coaching and observational learning

New hires learn more than written procedures. They learn how a team interprets customer complaints, decides what not to build, handles an incident and gives feedback. In-person colleagues can observe these decisions and ask follow-up questions at the moment of action. A manager can also detect uncertainty from a draft, conversation or work pattern before a scheduled one-to-one.

A proximity study of software engineers at one Fortune 500 company, covering work from 2019 to 2024 and indexed in the Quarterly Journal of Economics, found a stronger effect for female engineers. The reported mechanism was that they sought feedback from fewer coworkers when they could not obtain it in person. This suggests that access to nearby advice may affect learning, but it is evidence from one large company, not a measured effect for startups as a whole.

Shared context and trust

Repeated low-stakes interactions can help teammates understand one another’s judgment, communication style and reliability. That shared context may make later disagreement less costly: people can challenge an idea without every exchange being interpreted as a formal escalation. The effect is difficult to measure and depends on an office being inclusive. Proximity can also amplify exclusion if important decisions happen in side conversations that some employees cannot join.

Rapid response when conditions change

When a launch fails, a security issue appears or a major customer changes requirements, a colocated group can assemble quickly around the problem. The practical advantage is not that every employee must be present every day; it is that the team can make time-sensitive decisions with fewer communication hops. A remote team can achieve the same result with clear escalation channels, on-call ownership and rehearsed incident procedures.

What the evidence does—and does not—show

Research on work location uses different populations, periods and outcome measures. Findings about applicant attraction, employee retention, idea quality and training should not be combined into one universal “office effect.”

Evidence Finding How a startup should interpret it
Hsu and Tambe, Management Science (published online 2024) Remote-designated technology-startup postings attracted approximately 15% more female applicants, 33% more applicants with underrepresented-minority status and 17% more applicant experience in the analyzed labor market. The estimated average compensating wage differential was about 7% of posted salary. Remote roles may expand and diversify the applicant pool. These are estimates of applicant interest and composition, not proof that later hires perform better.
Scientific Reports paper (2024) Idea quantity did not change during work from home compared with work from the office, while reported idea quality was lower during work-from-home periods. The analysis used an event-study design. Quality and quantity can move differently. The result should not be treated as a universal causal law for every startup.
Bloom, Han and Liang, Nature (2024) A randomized trial of 1,612 graduate employees in the airfare and IT divisions of Trip.com found better retention without measured performance damage. It found no material effect on softer-skill or team-focused outcomes such as development and innovation. Hybrid work can retain flexibility without an observed performance penalty in this large Chinese travel-technology company. An early-stage startup may differ substantially.
MIT Press/ReStat hybrid field experiment Employees averaging about two office days per week reported better work-life balance and job satisfaction and less isolation than employees working more or fewer days in the office. Two days is an employee-reported comparison in that study, not a productivity prescription.
AEA productivity and economics analysis Reduced turnover and office rent might offset productivity losses from remote work, but those savings may not offset the cost of attracting less productive workers. Evaluate total economics rather than treating output alone as the decision variable. The conclusion is modeled, not a guarantee for an individual company.
NBER Working Paper 33774 (2025) Remote work was described as facilitating entrepreneurial experimentation by freeing time and reducing employer monitoring. This concerns workers entering entrepreneurship, not the productivity of an existing startup team.

The hiring tradeoff is unusually important for startups

A young company often lacks a famous employer brand, a large recruiting department and a convenient office location. Requiring attendance can therefore remove candidates before they learn what the company does. In Hsu and Tambe’s startup-platform data, a remote designation was associated with a broader pool: approximately 15% more female applicants, 33% more applicants with underrepresented-minority status and 17% more applicant experience. The authors analyzed job-applicant data across pre- and post-pandemic periods using matching and an alternative strategy based on sudden shutdowns. The estimates describe the studied labor market; they are not promises for a particular vacancy.

The same study estimated a compensating wage differential of about 7% of posted salary for remote work. In practical terms, remote flexibility had measurable value to applicants in that market. A founder should not assume that an office requirement can be added without affecting salary expectations, applicant volume or the geographic distribution of candidates.

Remote recruiting also creates selection work. A larger pool is useful only if the company can evaluate candidates consistently, verify communication and collaboration skills and provide a credible remote onboarding plan. If the role depends on frequent in-person coaching, hiring someone who cannot receive it may simply move the cost from recruiting to ramp-up.

Innovation is not a simple office-versus-home score

Innovation includes at least two different outcomes: how many ideas people produce and how useful those ideas are. The 2024 Scientific Reports event-study paper reported unchanged idea quantity but lower idea quality during work from home compared with office work. That result raises a question for startups whose advantage depends on combining partial insights, but the design and setting do not establish that every remote team will experience a quality decline.

The Trip.com randomized trial found no material effect on development and innovation measures when comparing its hybrid arrangement with its prior practice. The difference between these findings may reflect industry, management systems, measurement, selection or the amount of office time, rather than a contradiction that can be resolved with one headline statistic.

Founders should therefore measure the part of innovation that matters to their strategy: validated experiments, successful releases, customer-problem discoveries or defect-free prototypes. Counting brainstorming ideas alone can reward volume without usefulness.

When hybrid work is the practical middle course

Hybrid work can place high-coordination activities in the same room while preserving remote flexibility for focused work and broader recruiting. It works only when the schedule matches the dependency pattern. If everyone chooses different days, a nominally hybrid team may be remote for every important conversation. If office days are used for uninterrupted individual work, the company pays for proximity without receiving its coordination benefit.

Design office days around shared work

  • Choose days for planning, design critique, pairing, customer synthesis and cross-functional decisions.
  • Keep routine individual tasks remote when concentration is the main requirement.
  • Publish the purpose of each in-person session so attendance is tied to an outcome rather than visibility.
  • Record decisions, owners and deadlines in a shared system so people who are absent are not disadvantaged.

The MIT Press/ReStat result is relevant to employee experience: participants averaging about two office days reported better work-life balance, job satisfaction and isolation outcomes than groups working more or fewer days. Those are self-reported outcomes, not direct evidence that two days maximizes startup productivity.

A decision framework for founders

Start with the work rather than a founder’s preference. Score the following questions for each team or role, using evidence from the company’s own workflow.

Question If the answer is mostly “high” If the answer is mostly “low”
How ambiguous are requirements and priorities? Plan regular in-person problem-solving and rapid review. Remote execution with written specifications may work well.
How tightly interdependent are tasks? Coordinate shared office days around dependency-heavy work. Use asynchronous handoffs and independent schedules.
How much coaching does the team need? Provide proximity for onboarding, pairing and observation, especially for new hires. Invest in documentation, recorded walkthroughs and scheduled mentoring.
How constrained is the local hiring market? Compare the cost of an office requirement with the candidates it excludes. Location may be less important than team operating rhythm.
Can decisions be documented reliably? A hybrid or remote model is easier to sustain. In-person coordination may currently be compensating for weak process; fix both.
What outcomes are changing? Use output quality, retention, ramp time and customer results to tune the policy. Do not infer success from attendance or online activity alone.

Separate the costs that are easy to see from those that are not

Office rent, commuting time and equipment are visible expenses. Less visible costs include missed applicants, slower onboarding, duplicated work and decisions that are never recorded. Remote work can reduce some fixed costs and turnover, but the AEA analysis cautions that those savings do not automatically offset the cost of attracting less productive workers. Estimate both sides for the specific team instead of assuming either arrangement is cheaper.

Run a controlled internal trial

  1. Define the team’s critical outputs, such as release quality, cycle time, customer-resolution time, ramp time and regretted turnover.
  2. Identify which activities genuinely require rapid shared context: discovery, architecture reviews, incident response or mentoring.
  3. Set a written schedule for a limited period, including which decisions must be documented and where.
  4. Compare results with the team’s previous baseline, separating quantity from quality and attendance from outcomes.
  5. Ask employees about isolation, workload and access to coaching, but keep those responses distinct from productivity measures.
  6. Change the schedule when the evidence shows a bottleneck; do not preserve a policy merely because it signals commitment to an office or to remote work.

How to preserve the benefits when the team is remote

A remote startup can deliberately recreate many office mechanisms, although not the physical proximity itself.

  • Use short, predictable review windows for questions that would otherwise become blockers.
  • Pair new hires with named mentors and let them observe real customer, planning and incident work.
  • Keep a decision log with the question, alternatives, owner, date and rationale.
  • Make feedback channels explicit so junior employees know whom to ask and how quickly to expect a response.
  • Hold occasional in-person planning or relationship-building sessions when geography and budget permit, without requiring daily attendance.
  • Train managers to notice stalled work and declining participation rather than relying on physical visibility.

These practices have an implementation cost. They are not evidence that remote work is equivalent in every situation; they are ways to address the specific mechanisms that make proximity valuable.

What in-person work cannot guarantee

An office does not automatically produce innovation, high trust or fast decisions. Employees can be physically close and still lack authority, feedback or shared priorities. Attendance can also narrow recruiting, increase commuting burden and encourage managers to confuse visibility with contribution. The startup-specific hiring evidence points in the opposite direction on applicant breadth, while the experimental evidence on performance is mixed and largely comes from larger organizations.

The most defensible conclusion is conditional: use proximity where the work needs rapid feedback, coaching or dense coordination; use remote flexibility where recruiting reach, focused execution or employee autonomy matter more; and use hybrid scheduling when both sets of needs are material. Judge the arrangement by the outcomes it enables, not by the symbolism of having—or not having—an office.
