Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesDeep-tech investors are usually underwriting a chain of uncertain steps, not just a software growth curve. Before investing, they want to see a credible scientific or engineering advantage, evidence that the technology works in a relevant setting, a reachable first market, real customer demand, a team that can bridge research and commercialization, and enough capital to reach the next risk-reducing milestones. No single fund uses all of these tests in the same way, and there is no universal minimum for technology-readiness level, revenue, patents, or paid pilots.
The investment question is whether risk can be reduced in a valuable market
A deep-tech company may still be proving physics, materials performance, manufacturing yield, regulatory compliance, or infrastructure integration while it is trying to find product-market fit. Investors therefore ask two questions at once: Can this technology become a reliable product? and Will a sufficiently valuable customer adopt it? A persuasive pitch connects each technical milestone to a commercial consequence.

Boston Consulting Group reported in 2023 that more than 80% of deep-tech ventures build physical products. That physical orientation brings engineering, unit-economics, commercialization, and scaling risks that are often absent from an early software business. Your case should show how those risks will be retired, by whom, with what money, and in what sequence.

Start with the problem, not the laboratory novelty
Explain the costly or consequential bottleneck your customer faces, who experiences it, and why existing approaches are inadequate. Then describe the scientific or engineering insight that changes the trade-off. “Faster,” “more efficient,” or “more sustainable” is not enough without a baseline, test conditions, and a reason competitors cannot quickly reproduce the result.

DCVC describes its scope this way: “Though our investing interests vary, they are bounded: we look for skilled teams with both fundamental scientific or engineering insights and pragmatic paths to market that can break logjams that matter.” The useful test is whether your core insight addresses a problem important enough to support adoption and a large company, not whether the science is merely impressive.
Separate what is demonstrated from what is hypothesized
Use three labels in technical materials:
- Demonstrated: results reproduced under stated conditions, with measurement methods and uncertainty disclosed.
- In progress: work under way to improve performance, reliability, manufacturability, or integration.
- Hypothesized: claims that still depend on experiments, scale-up, regulation, customer behavior, or another unresolved assumption.
For every headline metric, state the test environment, sample or prototype configuration, comparison baseline, number of trials when relevant, and the result that would count as success at the next milestone. Investors can tolerate uncertainty more readily when they can see exactly where it sits.
Make the moat legible
A research-driven moat can include proprietary know-how, difficult-to-reproduce process control, data generated by deployment, specialized manufacturing capability, or intellectual property. Patents alone do not establish defensibility; neither does a university affiliation. Explain which parts are protected, which are hard to replicate, and how the company will retain advantage as the market develops.
Technical validation: evidence that maps to real use
Use technology-readiness levels as a communication aid
Technology-readiness level (TRL) terminology can make maturity easier to discuss, but thresholds differ by investor and sector. The 2025 European Deep Tech Report uses validation in a relevant environment at TRL 5 or higher as one example of meaningful evidence. That is a criterion in that report’s framework, not a universal venture-capital minimum.

Describe the progression from laboratory proof to the environment in which the product must operate:
- Define the operating environment: temperature, load, network, biological system, industrial process, regulatory setting, or other constraints.
- Show which tests reproduce those constraints and which do not.
- Identify independent validation, such as a qualified laboratory, industrial partner, or customer-run test, and disclose its scope.
- List the remaining bottlenecks, their probability or severity where you can support an estimate, and the experiment or build that addresses each one.
- State the next milestone and the decision it enables: for example, a pilot design, a manufacturing commitment, a regulatory submission, or a priced commercial offer.
A result without context is difficult to diligence. A result tied to a relevant environment, an explicit baseline, and a repeatable next test lets an investor judge whether risk is actually declining.
Show scale-up and reliability, not only peak performance
Deep-tech failures often appear between a successful prototype and a dependable product. Include yield, cycle life, failure modes, maintenance, calibration, supply-chain dependencies, tolerances, and expected cost at the intended production volume when those facts are known. If they are not known, name the experiment that will establish them. MIT analysis of deep-tech commercialization emphasizes learning cycles that de-risk both technical and scaling paths before large-scale commercialization.
Market: a reachable wedge beats an impressive total
Define the first buyer and use case
A large total-addressable-market slide does not prove that anyone will buy. Specify the first use case, economic buyer, user, deployment site, budget owner, procurement route, and reason to switch. Explain whether the initial customer will purchase a product, pay for a service, license technology, enter a joint development agreement, or use another model.

Ventures.eu summarizes its stance bluntly: “We don’t self-certify hard science, and we don’t take total addressable market slides at face value.” Its evaluation process uses corporate partners to examine whether a technology works in production and whether likely buyers have a real reason to license, pilot, or acquire it.
Distinguish interest from evidence
Rank customer signals by what they actually establish:
| Signal | What it can demonstrate | What it does not prove by itself |
|---|---|---|
| Interview or design-partner discussion | The problem is recognized and requirements can be clarified. | Willingness to pay, procurement approval, or technical performance. |
| Unpaid proof of concept | A customer will allocate time, data, facilities, or staff to test the product. | Repeatable economics or a paid deployment. |
| Letter of intent | Conditional commercial interest under stated assumptions. | Binding revenue or final procurement. |
| Paid pilot | A buyer has committed budget to a defined test. | Automatic conversion to a long-term contract. |
| Joint development agreement | A partner is sharing development work, resources, or risk. | Product-market fit beyond the agreed scope. |
The European report lists paid pilots, unpaid proofs of concept, letters of intent, and joint development agreements as examples of customer evidence. Treat them as different strengths of evidence, and state the conditions attached to each.
Explain adoption friction
Industrial, medical, energy, hardware, and infrastructure products may require certification, site integration, safety review, reimbursement, channel partners, or long purchasing cycles. Map those gates and identify who owns each one. A credible wedge includes an expansion path: once the first use case is proven, which adjacent customers or applications can use the same technology, manufacturing base, or data advantage?

Team: combine scientific depth with commercial execution
Investors look for a team that can make the technology work and turn it into a business. Show who owns the core science or engineering, who understands the buyer and route to market, and who has experience with manufacturing, regulation, partnerships, or operations relevant to the product.
Do not hide gaps behind an oversized advisory board. Name the capabilities you still need, the hiring or partnership plan, and the milestone that makes each addition timely. McKinsey’s discussion of specialist assessment teams highlights the need for technical knowledge and business acumen; the same combination matters inside the startup. A technically exceptional founding group still needs a credible plan for sales, contracts, supply, quality, and cash management.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Commercialization and financing: connect money to milestones
Build a milestone-based capital plan
Deep-tech capital requirements can rise as prototypes become pilot systems and pilot systems become manufacturable products. Prepare a table that links spending to evidence:
| Milestone | Spend categories | Risk retired | Evidence for the next financing stage |
|---|---|---|---|
| Relevant-environment validation | Engineering, testing, specialist facilities, certification preparation | Core performance and integration uncertainty | Reproducible test package and defined pilot design |
| Customer pilot | Installation, support, insurance, data collection, iteration | Production performance and buyer workflow | Measured outcomes, economics, and conversion terms |
| Scale-up readiness | Tooling, suppliers, quality systems, working capital | Yield, cost, reliability, and delivery risk | Manufacturing plan and realistic unit economics |
Use your own actual amounts and dates in this plan. Explain the assumptions behind burn, hiring, equipment, inventory, regulatory work, and contingency. Investors want to know what the current round unlocks and what later capital will be needed to reach commercial scale.
Best Value
Plan for the next investor, not only this round
The World Bank describes limited availability of specialized early-stage deep-tech capital and notes that ordinary revenue-based signals may be hard to apply before a commercialization path is clear. BCG likewise emphasizes that funding needs can grow as technologies mature and that early investors must consider how later funding will be secured. Identify the likely next-round investor type—specialist venture fund, strategic partner, grant program, project financier, or another source—and state which milestone makes the company legible to that audience.
How published investor frameworks differ
Different organizations emphasize different axes. Comparing them helps you prepare a complete case without mistaking one rubric for a universal rule.
| Framework or source | Emphasis | Important qualification |
|---|---|---|
| Ventures.eu | Team, Traction, Tech, and TAM, with corporate-partner checks on production performance and buyer demand. | Its warning about self-certification and TAM slides describes its own evaluation approach. |
| 2025 European Deep Tech Report | Relevant-environment validation, a best-way-to-solve-the-problem test, research-driven moat, wedge market, commercialization hypothesis, and customer evidence. | TRL 5 and the listed customer signals are report-specific examples. |
| Bessemer Venture Partners and XPRIZE cohort analysis | Impact on humanity, valuation, scientific difficulty, and commercial traction. | Scientific difficulty used PhDs and patents; traction used NASA’s TRL framework for that cohort, not as a universal scorecard. |
| DCVC | Fundamental scientific or engineering insight paired with a pragmatic path to market and a problem that matters. | A statement of investment interests, not a guaranteed checklist. |
| World Bank and MIT analyses | Simultaneous technical validation, product-market fit, learning cycles, and specialized-capital constraints. | These are ecosystem and commercialization analyses rather than one fund’s entry criteria. |
Numbers investors may recognize—and how to qualify them
BCG’s 2023 analysis of about 1,100 venture funds reported a 21% weighted average internal rate of return for traditional venture funds and 26% for deep-tech-focused funds over the preceding five years. Those are historical, population-level figures from that analysis, not a forecast for an individual fund or startup. They may explain why specialist funds exist, but they do not substitute for your company’s evidence.

The same BCG work reported that more than 80% of deep-tech ventures build physical products. Use that statistic to frame the operational burden of hardware and science-led commercialization, not to imply that every deep-tech company follows an identical path.
Common reasons otherwise strong pitches fail diligence
- Market inflation: a huge TAM is presented without a first buyer, budget, procurement route, or expansion logic.
- Context-free technical claims: peak laboratory results are shown without test conditions, baselines, repeatability, or independent review.
- Premature SaaS expectations: revenue-growth benchmarks are applied before technical validation and product-market-fit work can occur together.
- Rubric overreach: TRL 5, a patent count, a PhD count, or a paid pilot is treated as mandatory for every fund and sector.
- Financing blind spot: the plan funds a prototype but not tooling, certification, inventory, deployment, or the next scale-up stage.
- Team imbalance: the founders can explain the science but not the customer, or sell the market without an owner for the hardest engineering risks.
A practical investor-readiness checklist
- Write a one-sentence problem statement naming the first user, buyer, and costly outcome.
- Document the core technical insight, baseline comparison, defensibility, and known limitations.
- Attach a test matrix showing conditions, results, repeatability, and independent validation.
- Map each unresolved technical risk to an experiment, owner, cost, date, and success threshold.
- Define the wedge market, buyer, procurement path, pricing logic, and expansion markets.
- Classify every customer signal as interview, proof of concept, letter of intent, paid pilot, joint development, or contracted revenue.
- Show who leads science, product, sales, manufacturing, regulation, and finance; list material gaps and the plan to fill them.
- Build a cash-to-milestone model that explains what this round proves and what the next round must fund.
- Tailor the package to each fund’s current stage, sector, geography, check size, and technical thesis instead of assuming a common score.
When these materials agree with one another, an investor can see not only that the technology might work, but how each dollar and experiment moves the company toward a valuable, adoptable product.
