What Data Should You Track to Measure Ecommerce Performance?

Track data that answers a business decision, not every number your analytics platform can collect. A useful ecommerce measurement system connects five layers: qualified demand, shopping behavior, order economics, repeat purchasing, and inventory or experience quality. For each layer, define the event, its financial meaning, the segment or time window, and the action you will take when it changes.

The framework below shows what to collect, how the measures fit together, how to find abandonment, and how to tell profitable growth from revenue that only looks good in a dashboard.

As an Amazon Associate I earn from qualifying purchases.

Start with the decision, then choose the data

There is no universal list of equally important ecommerce KPIs. The right combination depends on whether your immediate objective is acquiring customers, improving conversion, increasing profit, raising repeat purchase, or freeing cash tied up in inventory. A metric is useful when a change in it would lead you to change a campaign, page, product, price, fulfillment process, or budget.

Business objective Primary questions Data to collect Decision it supports
Acquire qualified demand Which sources bring visitors who buy at an acceptable cost? Sessions, source/medium or channel, campaign, landing page, new-customer share, ad spend, CPA and CAC Shift budget, audience, creative or landing-page investment
Improve conversion Where do interested shoppers stop? Item-list selections, product views, add-to-cart, cart removal, checkout start and purchase Fix merchandising, pricing, product information, cart or checkout friction
Increase profitable order value What does each order contribute after discounts, returns and costs? Orders, units, gross and net sales, discounts, refunds, shipping and tax treatment, average order value and gross margin Change pricing, bundles, promotions, product mix or fulfillment
Retain customers Do first-time buyers return within a commercially sensible interval? First-time and returning purchasers, repeat-purchase rate, purchase frequency, cohorts and customer lifetime value where definitions are consistent Improve onboarding, replenishment, service and retention campaigns
Protect cash and experience Can products stay available while returns and service problems remain controlled? Inventory turnover, stockouts, sell-through, return rate, reviews and service feedback Adjust purchasing, safety stock, product quality or support operations

Shopify’s “25 Key Ecommerce Metrics to Track in 2026,” updated September 13, 2026, makes the same central point: KPIs should be tied directly to goals. Its Q4 2025 survey found that 77% of responding store owners tracked sales or total revenue. That is a finding about that survey’s respondents, not a prevalence estimate for all merchants.

Build an event-based view of the shopping journey

Revenue is the final event in a chain. Record the chain so a lower order count can be diagnosed rather than guessed at. Google’s ecommerce documentation describes events for item selection, product detail views, cart actions, checkout, purchase, refunds and promotions. Send the item identifier and relevant item details consistently so performance can be analyzed by product and category.

Demand and landing-page events

  • Session or visit, with source/medium, channel, campaign, landing page, device and geography where those dimensions are reliable.
  • New versus returning visitor status, clearly separated from new versus returning purchaser status.
  • Promotion or campaign exposure when a promotion, placement or recommendation is part of the decision you are measuring.

Product and cart events

  • Item-list view and item-list selection, which show whether a listing earns attention and clicks.
  • Product detail view, including item ID, name, category, price and other attributes needed for analysis.
  • Add-to-cart and cart removal, with quantity and value.
  • Promotion view or selection when discounts, coupons or merchandising placements affect the purchase path.

Checkout and post-purchase events

  • Checkout start, including the cart value and items entering checkout.
  • Completed purchase, with transaction ID, item array, quantity and revenue fields.
  • Refund or return, linked to the original transaction where the system supports it.

Use the sequence as a funnel and segment it by channel, device, product or category, campaign, and new versus returning customer when those dimensions are captured consistently. A fall in orders can come from weaker traffic, less product interest, fewer carts, checkout failure or a tagging change; stage-level data separates those causes.

Instrument GA4 so the reports mean what you think they mean

Google states that ecommerce events are not automatically collected in every implementation. An event with missing required parameters may be treated as a custom event and fail to appear in standard ecommerce reports. Some platform integrations collect events such as add-to-cart, begin-checkout and purchase, but the exact setup must be verified for your store rather than assumed.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. List the events and fields you need. Define the journey events above, item IDs, item names, categories, quantity, price, transaction ID, value, tax, shipping, coupon and currency according to the data your business actually has.
  2. Send a currency with revenue value. Google recommends setting the event-level currency when sending a value. Do not leave currency ambiguous in a multi-currency store.
  3. Use item arrays consistently. A purchase should contain the same product identifiers used in views and cart events; otherwise product-level funnels and revenue reconciliation will break.
  4. Test in debug mode. Trigger a product view, add-to-cart, checkout and test purchase, then inspect the received parameters. Correct naming and required fields before relying on a report.
  5. Reconcile the purchase event. Compare transaction count and revenue with the ecommerce platform and accounting records. Investigate duplicate transaction IDs, missing orders, refunds posted in different periods and differences in tax or shipping treatment.
  6. Annotate implementation changes. Record dates when consent handling, tags, attribution settings, checkout technology or payment flows change. A line break in a chart may be instrumentation rather than customer behavior.

Google’s overview describes ecommerce measurement as collecting and analyzing how customers interact with an online store. Its developer documentation explains that ecommerce events measure product popularity and the effect of promotions and product placement on revenue. Those benefits depend on complete, validated parameters.

Measure acquisition without confusing traffic with customers

Start with sessions or visits, but never treat volume as demand quality. Pair every traffic measure with its source or channel, campaign, landing page and the share of visitors who are new to the store. Then connect the source to orders, conversion rate and customer acquisition cost.

Measure Definition to document What it can and cannot tell you
Sessions Visits under your analytics platform’s session rules Shows reach; does not establish purchase intent or profitability
Conversion rate Orders divided by the chosen session or visitor denominator Useful only when the denominator and attribution window stay consistent
CPA Cost for an attributed campaign outcome, with the outcome defined Good for comparing campaign efficiency; not the same as total customer acquisition cost
CAC Acquisition cost across the cost scope your business chooses, divided by acquired customers Broader than a platform-reported campaign CPA; include the costs you intend to manage
ROAS Ad-attributed revenue divided by ad spend Describes media efficiency, not profit after product, fulfillment, returns or wider marketing costs

Shopify’s marketing reporting documentation lists sessions, sales, orders, conversion rate, ad spend, ROAS, CPA and CAC, while warning that spend measures cover only channels that report cost data to the platform. If one channel’s spend is absent, its apparent efficiency is not comparable with a channel whose costs are complete.

Diagnose a weak acquisition result

  • High sessions but low item views: check targeting, landing-page relevance, page speed and message match.
  • Strong item views but weak add-to-cart: inspect price, availability, imagery, product details, reviews and shipping terms.
  • Good carts but poor checkout starts: look for cart errors, unexpected fees or a confusing next step.
  • Good checkout starts but poor purchases: test payment failures, address validation, login requirements, delivery promises and mobile usability.
  • Good purchases but poor margin: move to the order-economics analysis instead of increasing spend.

Put revenue beside its costs

Report orders and revenue with definitions that cannot be mistaken for one another. At minimum, keep gross sales, discounts, refunds or returns, net sales, units, shipping, tax treatment, average order value and gross margin visible.

Google defines GA4 purchase-report item revenue as item price multiplied by quantity, excluding tax and shipping. Your platform’s total or net sales may use a different boundary. Write the definition beside the metric name in your dashboard and keep it unchanged when comparing periods.

  • [Dont Hesite to Order] 24 hours customer services and professional technology team are standing by
Economic measure Calculation or boundary Use
Gross sales Sales before the deductions your accounting policy specifies Shows demand at listed or pre-discount value
Discounts Coupons, promotions or markdowns deducted under your reporting policy Shows the revenue cost of promotion strategy
Refunds and returns Amounts reversed or credited, with return timing documented Reveals whether reported demand survives after the order is reversed
Net sales Sales after the stated deductions; confirm treatment of tax and shipping Closer to realized revenue than gross sales
Average order value Chosen revenue definition divided by orders Tracks basket economics; it is not a margin measure
Gross margin Revenue less the product costs included by your accounting policy Tests whether sales create room for acquisition, fulfillment and overhead

A high ROAS can coexist with a loss. ROAS excludes product costs, fulfillment, returns and broader marketing expenses, so evaluate it beside gross margin, contribution economics, discounts, fulfillment cost, return rate and the acquisition-cost scope you manage. Shopify’s profit-reporting guidance also emphasizes that discounts and refunds affect net sales and margin.

Track retention with a purchase window that fits the product

Separate first-time purchasers from returning purchasers and state the time window for every repeat-purchase rate. “Repeat customer” without a window is not a stable metric: a replenishable item may reasonably be reordered in weeks, while a durable product may have a much longer cycle.

Core retention measures

  • First-time purchasers: customers placing their first recorded order in the period.
  • Returning purchasers: customers with a prior order who buy again in the period.
  • Repeat-purchase rate: the share of a defined first-order cohort that places another order within a stated window.
  • Purchase frequency: orders per customer over a stated period.
  • Cohort retention: repeat behavior grouped by first-order month or quarter, acquisition channel and relevant product category.
  • Customer lifetime value: useful alongside CAC only when revenue, margin, refunds, time window and customer identity are consistently defined.

Compare cohorts by acquisition period, channel and product category, and allow for the expected reorder interval. A short observation window can make a durable-goods cohort look unsuccessful even when its timing is normal; a replenishment cohort can look healthy while hiding poor margins or high refunds.

Add inventory and experience signals when they affect the objective

Inventory data belongs in the scorecard when availability and working capital constrain growth. Track inventory turnover, stockouts and sell-through by product or category. Pair them with return rates so a fast-selling item is not automatically treated as a success if many units come back.

Compare performance in context, not against a universal “good” number

Use the store’s own target and a comparable prior period as the primary reference. Compare like with like: similar season, product assortment, price structure, promotion intensity, traffic mix and attribution rules. A holiday period, a product launch and a clearance event should not share the same expectation.

Shopify notes that there is no meaningful universal sessions benchmark because business size, market, season and marketing budget differ. The same caution applies to conversion, AOV, repeat rate and ROAS. Do not import an industry average unless its population, period, methodology and business model match yours.

Comparison axis Minimum control
Time Current period versus a comparable prior period and the target for that period
Customer New versus returning, with cohort start date retained
Channel Sessions, orders, conversion, CAC or CPA, ROAS and resulting margin; verify spend coverage
Product Category, item, price, availability, promotion and return behavior
Financial definition Gross versus net sales, discount and refund treatment, and item revenue versus transaction value including shipping or tax
Device and journey Funnel stage by device when implementation captures the dimension reliably

Use a reporting cadence that leads to action

Daily checks

  • Orders, payment failures, revenue anomalies, stockouts and tracking outages.
  • Campaign spend pacing when a budget can be exhausted quickly.

Weekly operating review

  • Funnel progression by channel, device and top products.
  • Net sales, discounts, refunds, gross margin and acquisition cost.
  • Inventory availability, return reasons and service issues requiring an owner.

Monthly or cohort review

  • Customer cohorts, repeat purchase and purchase frequency within the appropriate window.
  • Channel economics after the chosen cost scope, not ROAS alone.
  • Assortment, sell-through, inventory turnover and product-level margin.

Give each dashboard tile an owner, a target or comparison, a refresh cadence and a predefined response. Remove a metric when nobody can explain what decision it changes.

Common measurement failures and their fixes

Relying on automatic tracking

GA4 may not collect ecommerce activity automatically, and missing required parameters can keep events out of ecommerce reports. Maintain an event-and-parameter specification and test after every checkout or consent change.

Counting revenue with incompatible definitions

Item revenue, platform net sales and accounting revenue can differ because of tax, shipping, discounts and refunds. Document each boundary and reconcile transaction counts and amounts before comparing periods.

Calling ROAS profit

ROAS only compares attributed revenue with ad spend. Add product cost, fulfillment, returns, discounts and the broader acquisition costs relevant to the decision.

Using a repeat rate without a time window

Define the cohort start, observation window and expected reorder cycle. Segment replenishable and durable products instead of forcing one retention target on both.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Reading a traffic drop as a conversion problem

Inspect the event sequence from sessions through item views, carts, checkout and purchase. The first materially changed stage is the most useful place to investigate.

Trusting a benchmark more than your own context

Use comparable periods and targets first. Treat external averages as directional only when their population and methodology are known and comparable.

A compact implementation checklist

  1. Write the current business objective and the decision attached to it.
  2. Choose the minimum metrics that answer that decision across demand, funnel, economics and the relevant retention or inventory layer.
  3. Define every denominator, revenue boundary, cost scope, attribution window and cohort window.
  4. Implement item identifiers, transaction IDs, value, currency and required ecommerce parameters.
  5. Test events in debug mode and reconcile purchases with the store platform and accounting records.
  6. Segment by channel, device, product, customer status and cohort only where data quality supports it.
  7. Set a target and comparable period, then annotate seasonality, promotions, assortment and instrumentation changes.
  8. Assign an owner and action for each metric; remove dashboard noise that cannot change a decision.

Product prices and availability are accurate as of the date/time indicated and are subject to change. Any price and availability information displayed on Amazon at the time of purchase will apply.
