The biggest risk in the AI capital-expenditure cycle is not that companies are spending a lot; it is that the revenue and cash returns from that spending may arrive later, or be smaller, than the cost of building and operating the capacity. Investors must test whether paid workloads, pricing and utilization can cover depreciation, power, networking, labor, financing and eventual replacement.
That makes AI capex a return-on-capital question. Demand can be genuine while individual projects still earn poor returns, and management confidence is evidence to examine—not proof of the outcome. The main exposures are underused capacity, weak monetization and margins, power and construction delays, rapid technology changes, pressure on free cash flow, and commitments that reduce financial flexibility.

Why the AI capex cycle is difficult to measure
Capital expenditure (capex) for AI infrastructure includes accelerators and servers, data centers, networking, power systems, cooling, land, construction and related equipment. A company may also include ordinary cloud, storage and corporate infrastructure in the same forecast. Consequently, a headline number is not automatically an AI-only investment figure or a comparable measure of another company’s spending.
There is no single audited industry total for AI capex. Company guidance is dated and management-defined, while estimates from infrastructure investors and research firms use their own boundaries. Brookfield Infrastructure Partners estimated approximately $500 billion of AI-related infrastructure spending in 2025, including more than $350 billion by five U.S.-based hyperscalers, covering chips, servers and data centers. Allianz Research estimated roughly 60% growth in U.S. Big Tech capex in 2025, another 50% in 2026 and capex intensity of about 23% of revenue. Those are analytical estimates, not standardized company reporting.

The right comparison is therefore not “who spends the most?” It is “which investments can produce recurring revenue and cash returns above their full economic cost?”
How large current spending plans are—and why the figures cannot simply be added
| Company or estimate | Figure | Scope and qualification |
|---|---|---|
| Microsoft | Approximately $190 billion of 2026 capex | Expected calendar-year investment described on its FY2026 Q3 earnings call; approximately $25 billion reflects higher component prices. Management guidance, not an independent forecast. |
| Meta Platforms | $115–135 billion of 2026 capex | 2025 annual-report projection to support AI efforts and the core business; not an AI-only total. |
| Amazon | Approximately $200 billion of 2026 capex | Figure from CEO Andy Jassy’s 2025 shareholder letter; includes company capex beyond a narrowly defined AI figure. Jassy said a substantial portion of expected AWS capex had customer commitments and much would monetize in 2027–2028. |
| Brookfield Infrastructure Partners | Approximately $500 billion in 2025 | Estimate for AI-related chips, servers and data centers, including more than $350 billion by five U.S.-based hyperscalers. |
| Allianz Research | About 60% growth in 2025; another 50% expected in 2026 | Research estimate for U.S. Big Tech; capex intensity estimated at about 23% of revenue. |
The periods, currencies, accounting boundaries and inclusion of non-AI projects differ. Adding these figures would create a misleading “AI total.” Investors should start with each company’s filing or earnings-call definition, then separate cash purchases of property and equipment from leases, supplier financing and other commitments.
Risk 1: Capacity arrives before durable demand
A data center can be fully built and still fail to earn an adequate return if customer workloads are delayed, canceled, resized or moved to another provider. Utilization may be low during a ramp, or a customer may use capacity only for short training runs rather than recurring inference. A supplier can also build for a forecast that changes before equipment is delivered.

Celestica’s 2025 Form 10-K states: “If demand, mix, yield or utilization differ from our expectations, or if customer roadmaps change, ramp milestones are delayed, or expected volumes do not materialize, added capacity may be underutilized and returns on these investments may be lower than expected, and our financial results could be adversely affected.” This is a corporate risk disclosure, not a prediction that underutilization will occur.
Amazon’s disclosure is important counterevidence to the idea that every project is purely speculative. Jassy wrote, “We’re not investing approximately $200 billion in capex in 2026 on a hunch.” He also described customer agreements covering a substantial portion of expected AWS capex and said much of that investment should monetize in 2027–2028. Commitments reduce demand uncertainty for the covered capacity, but they do not demonstrate that every project, customer or contract will meet its target return.

Checks for demand risk
- Separate contracted backlog from management’s general statements about interest.
- Examine contract tenor, cancellation rights, minimum payments and customer concentration.
- Track AI and cloud revenue, paid usage, utilization commentary and the timing of customer deployments.
- Watch supplier inventory reserves and changes to customer roadmaps; these can reveal that capacity is being built faster than workloads.
- Ask whether revenue is recurring inference or a short-lived training surge.
Risk 2: Usage grows but economics do not cover the cost base
AI demand can increase while pricing, gross profit or cash generation lag behind. Revenue per unit of compute may fall as customers optimize models, competition increases or inference becomes more efficient. At the same time, each workload consumes electricity, networking, storage, maintenance and support. Depreciation continues even when utilization is uneven.
Alphabet has warned that depreciation, energy, equipment and network expenses will rise as AI services require more compute. The relevant test is incremental economics: does an additional unit of AI revenue produce enough contribution to cover the additional operating expense and the capital tied up in the equipment?
Meta reported $43.585 billion of free cash flow in 2025, down from $52.103 billion in 2024, while projecting $115–135 billion of 2026 capex. Meta defines free cash flow as operating cash flow less purchases of property and equipment and finance-lease principal payments. The company also cautions that this measure does not reflect future contractual commitments. A decline in free cash flow does not prove that AI investments will fail, but it shows why revenue growth alone is not a sufficient return measure.
Accounting can make returns look better or worse at different times
Meta extended the estimated useful life of most server and network assets to 5.5 years from January 1, 2025. A longer life spreads depreciation over more years and reduces annual expense under the accounting model. It does not establish that every asset will remain economically useful for five and a half years. If equipment is replaced earlier because a new architecture delivers materially better cost per unit of output, the company may face accelerated depreciation or impairment.
Compare useful-life assumptions, refresh schedules, utilization by equipment generation, impairment charges and resale values. Also compare cash capex with depreciation: a company that must spend heavily to maintain output despite low reported depreciation may be consuming more capital than earnings suggest.

Risk 3: Power, construction and supply constraints delay the revenue phase
AI infrastructure only produces revenue when it is energized, connected and operational. Celestica identifies power and water availability, utility timing and prices, grid interconnection, specialized components, supply-chain capacity, labor, construction and regulatory requirements as constraints that can raise costs or delay capacity.
Allianz Research’s March 2026 report assessed that power-infrastructure expansion is lagging data-center demand. That is an analytical assessment, not a guaranteed shortage in every market. Conditions vary by region, utility and project. Nevertheless, a site with a signed lease is not equivalent to a site with energized power, installed equipment and production workloads.
Execution indicators to follow
- Compare announced commissioning dates with actual energization and service availability.
- Distinguish contracted power from power that has been delivered and tested.
- Track construction overruns, equipment lead times, labor availability and regulatory approvals.
- Review lease-commencement dates; a lease that has not started may still represent a future obligation without current revenue.
- Check whether delays push customer revenue into a later quarter while interest and construction costs continue.
Execution risk can lower returns without reducing ultimate demand: a one-year delay shortens the period in which a facility earns revenue before the next technology refresh.
Risk 4: Technology changes shorten economic lives
AI hardware and software architectures are evolving quickly. A newer accelerator, interconnect, cooling design or model architecture can deliver more useful output per dollar or per watt. Older equipment may continue to function but become less competitive, forcing a refresh before its accounting life ends.
Brookfield Infrastructure Partners wrote in its Q4 2025 letter: “The sector remains exposed to overbuilding, technological change and disruption as large language models improve and compute requirements and capabilities evolve.” The warning applies to infrastructure owners as well as their customers: a facility designed around one generation’s power density or networking topology may be harder to repurpose.

Questions for technology risk
- What is the company’s actual refresh cadence, and how does it differ from the depreciable life?
- Can the building, power system and cooling plant support higher-density equipment?
- Are assets specialized for one customer or architecture, or can they serve multiple workloads?
- Have management teams disclosed impairments, write-downs or lower resale values?
- Is management measuring cost per useful unit of output, rather than only dollars of installed capacity?
A longer stated useful life can improve near-term accounting earnings while economic value is declining. Investors should model both the reported depreciation schedule and a faster replacement case.
Risk 5: Capex pressure reduces free cash flow and strategic flexibility
Large projects create obligations well before they create revenue. Companies may fund them from operating cash, debt, leases, supplier arrangements or reduced shareholder distributions. Even a solvent company can lose flexibility if too much future cash is committed to facilities and equipment.
Meta disclosed $103.77 billion of leases not yet commenced, mostly for data centers, colocation and network infrastructure, at December 31, 2025. It also reported $131.05 billion of contractual commitments, with $30.63 billion due in 2026. These commitments do not by themselves indicate distress, but they can limit choices if demand, pricing or technology changes.
Funding measures that matter
- Operating cash flow less cash capex and finance-lease principal payments.
- Debt issuance, interest expense, maturity dates and credit metrics after the investment surge.
- Lease obligations, purchase commitments and cancellation penalties.
- Whether buybacks, dividends or acquisitions are being reduced to fund construction.
- Liquidity under a scenario in which projects are delayed and customer payments arrive later.
Do not rely on reported free cash flow alone. Include commitments that have not yet appeared as cash spending and test whether the company can preserve essential investment without relying on unusually favorable financing conditions.

The cycle links chip designers, manufacturers, data-center operators, utilities, cloud providers and enterprise customers. A small number of counterparties may account for a large share of a supplier’s revenue or a facility’s contracted capacity. Financial stress, a canceled roadmap or a change in credit quality can move through the chain.
Best Value
Customer-specific equipment and construction are particularly exposed if they cannot be redeployed. Prepayments and take-or-pay contracts may protect a supplier, but investors should examine enforceability, collateral, termination rights and the customer’s ability to pay. A supplier’s backlog is not equivalent to diversified, high-quality demand.
Concentration checks
- Identify the largest customers and the percentage of revenue, backlog or capacity they represent.
- Read contract tenor, renewal, termination and minimum-volume provisions.
- Assess whether equipment can be reassigned if a customer exits.
- Monitor customer credit quality, prepayments and receivables.
- Look for dependencies on one utility, construction partner, equipment vendor or geographic cluster.
How investors can evaluate an AI infrastructure return
A disciplined comparison uses several measures rather than a single capex headline.
| Dimension | What to calculate or compare | Warning sign |
|---|---|---|
| Capital intensity | Cash capex and lease principal relative to revenue; define whether the numerator includes non-AI projects. | Capex rises much faster than revenue without a disclosed path to higher utilization. |
| Demand quality | Contracted backlog, recurring usage, customer concentration and cancellation terms. | Capacity is described as “committed” but contracts lack duration or minimum payments. |
| Incremental margins | Revenue from AI or cloud offerings against energy, networking, support and depreciation. | Usage increases while gross margin and operating cash conversion deteriorate. |
| Asset economics | Useful-life assumptions, refresh cadence, impairment history, resale values and cost per unit of output. | Accounting life is longer than the observed technology or replacement cycle. |
| Execution | Contracted versus energized power, commissioning dates, overruns and lease commencements. | Projects repeatedly slip while carrying costs continue. |
| Financial flexibility | Debt, interest, leases, purchase commitments and shareholder distributions under stress. | Future obligations consume cash even if projects are delayed or underused. |
For each proposed project, estimate the revenue start date, ramp to utilization, price per unit of compute, operating cost, maintenance capex, financing cost and replacement date. Then run downside cases for a slower ramp, lower prices, a one-year power delay and an earlier hardware refresh. The purpose is not to predict one precise return; it is to see which assumptions must all hold for the investment to work.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Clear out junk files and repair common Windows errors3Scan for outdated or missing drivers - takes under a minuteWhat would distinguish a healthy cycle from overbuilding?
Evidence consistent with disciplined investment
- Customer commitments have enforceable minimum payments and reasonable tenor.
- Utilization and recurring revenue rise as new capacity comes online.
- Incremental margins remain positive after power, networking, support and depreciation.
- Projects are energized on schedule and within budget.
- Cash generation supports capex without an unsustainable increase in leverage or contractual exposure.
Evidence consistent with overbuilding
- Capacity announcements outpace paid workloads and revenue for multiple periods.
- Customers delay deployments, cancel orders or demand lower prices.
- Inventory reserves, impairments or early retirements increase.
- Power and construction delays push monetization into the next technology cycle.
- Free cash flow, buybacks or dividends weaken while commitments continue to grow.
These signals describe outcomes to monitor, not a claim that the industry has already crossed into a bubble. The available evidence does not establish the realized return on each company’s AI investment, the eventual useful life of current accelerators or whether aggregate spending is excessive.
How to read management confidence
Microsoft CFO Amy Hood said during the FY2026 Q3 earnings call: “We remain confident in the return on these investments given higher demand signals and increasing product usage as well as the efficiencies we’re already driving across the platform.” Treat that statement as management’s view and test it against utilization, margins, cash flow and project delivery.
Similarly, Amazon’s customer commitments support a case for demand in part of AWS’s investment program, but they do not remove technology, execution, pricing or counterparty risk. Company guidance can be informative and still be wrong; it is most useful when paired with measurable milestones and disclosures that allow investors to check the assumptions.
The investor’s practical decision framework
- Define the spending. Determine the fiscal or calendar period, whether the figure includes core infrastructure, and how leases and component-price changes are treated.
- Map the revenue path. Identify which products and customers will pay for the capacity, when workloads begin and whether contracts contain minimum commitments.
- Build the full cost stack. Include depreciation, electricity, cooling, networking, labor, maintenance, financing and eventual replacement.
- Test physical delivery. Verify power, water, grid interconnection, construction progress, equipment availability and commissioning dates.
- Stress technology assumptions. Model an earlier refresh, lower resale value and a facility that cannot easily support the next architecture.
- Stress the balance sheet. Add leases and purchase commitments to debt and test delayed revenue, lower pricing and reduced shareholder distributions.
- Update every quarter. Compare promised capex, energized capacity, utilization, revenue, margins and cash generation with the prior plan.
The central question is whether each dollar of installed capacity can generate durable cash returns before it becomes economically obsolete. Investors who keep demand, economics, execution, technology and financing in the same model are less likely to confuse a large announcement with a successful investment.
