It joins a business objective to technology, integration work, security controls, governance, and ongoing operations. The word “partnership” does not, by itself, say who owns data, who configures the system, who responds to incidents, or what service levels apply. Those duties come from the executed agreement, data-processing addendum, product terms, statement of work, and support plan.
For a client, the practical question is whether the arrangement can deliver a defined outcome with acceptable data handling, technical performance, accountability, and support. Treat vendor case studies as examples from specific deployments, not promises that your organization will achieve the same speed, savings, or accuracy.

What an enterprise AI partnership actually covers
A partnership can involve a model provider, cloud platform, systems integrator, managed-service team, or several of them. One party may supply the model and hosting; another may connect it to identity systems, document repositories, or business applications; a third may train users and operate the workflow. The parties can also divide responsibility differently for a hosted application, an API integration, and a custom model.

- Business outcome: the measurable workflow or decision the client wants to improve, such as document review, customer-service triage, forecasting, or internal knowledge search.
- Technical capability: the models, retrieval tools, integrations, interfaces, monitoring, and limitations relevant to that workflow.
- Operating responsibilities: who designs prompts and permissions, tests changes, manages incidents, trains users, and maintains integrations.
- Contractual controls: data-processing terms, security commitments, retention and deletion rules, service levels, pricing, audit rights, and exit arrangements.
A provider can be excellent at model development yet unable to implement a regulated workflow without a specialist integrator. Conversely, an implementation partner may deliver a well-designed application while the underlying service has limits that affect accuracy, geography, or availability. Evaluate the complete operating chain rather than a logo or a partnership announcement.

What clients gain—and what they still must manage
Access to capability plus implementation expertise
Clients often receive access to AI functions that would be expensive to build alone, together with help connecting those functions to existing systems. A partner may map processes, prepare data, configure retrieval, create evaluation tests, establish user permissions, and provide change-management training. The value is greatest when the work is tied to a specific business result rather than a generic “AI transformation.”
Shared work does not mean transferred accountability
The client remains responsible for decisions that only it can make: which uses are permitted, whose data may be processed, what level of human review is required, and which legal or sector rules apply. A provider can supply controls and advice, but it cannot know every internal obligation or guarantee that a customer’s configuration is safe. Build an approval process that names an accountable business owner, technical owner, security reviewer, and legal or privacy contact.
Results need context
Benefits depend on data quality, workflow design, user adoption, baseline measurements, and the particular service configuration. A case study can show what happened in one deployment, but it is not an independent benchmark or a forecast for every client. Require a pilot or an evaluation set that reflects your own documents, languages, workloads, and failure tolerance.
Who controls the data?
Do not infer data ownership or legal roles from the word “partner.” The agreement should identify each party’s role, the purposes and instructions for processing, security measures, retention and deletion, subprocessors, international transfers, access controls, audit rights, and incident-notification procedures. It should also state whether prompts, uploaded files, outputs, logs, feedback, and telemetry are treated differently.

Controller and processor roles
In the OpenAI Data Processing Addendum updated February 15, 2024, the customer is described as the controller and OpenAI as the processor for the processing covered by that document. The provider processes data for stated service purposes and on customer instructions, while the customer must have the rights needed to supply the data and must implement certain configuration and design decisions securely. The addendum also describes provider security and breach-notification duties, as well as product-specific API and Enterprise retention provisions. Read the current executed agreement and the terms for the exact product before relying on that example: OpenAI Data Processing Addendum.
Ownership, access, and retention are separate questions
“We own our data” does not answer who can access it, how long copies remain in logs or backups, whether a subprocessor handles it, or whether it is used to improve a service. Ask for a data-flow diagram showing collection, inference, storage, monitoring, support access, backup, deletion, and export. Define a deletion trigger and obtain evidence when deletion is complete, including for derived indexes where applicable.
Provider documentation can be product-specific
OpenAI’s enterprise privacy information, updated January 8, 2026, describes enterprise data ownership and controls, encryption, the context for authorized employee access, and API retention details. Those are provider statements that can change, so match them to the SKU and contract you are buying: OpenAI enterprise privacy.

Security and governance in a partnership
Security is a continuing operating process, not a one-time certification. Require least-privilege identity integration, multifactor authentication, environment separation, key-management details, vulnerability handling, logging, and a documented process for disabling a compromised account or connector. Establish who reviews model and prompt changes, who approves new data sources, and how production access is recorded.
Governance should cover the full model lifecycle: use-case approval, data preparation, testing, release, monitoring, incident response, retirement, and evidence preservation. Partnership on AI’s 2025 enterprise AI report states: “Defining the roles and responsibilities of each actor is a crucial step in establishing accountability for assessing and managing risks at each stage of the enterprise AI model lifecycle.” Its guidance is not a binding standard, but it is a useful test of whether a proposed operating model names a responsible actor for every stage: Partnership on AI enterprise AI landscape report.
Questions to settle before production
- Which data classes are allowed, prohibited, or subject to masking?
- Can the provider or a subprocessor access content for support, and under what approval and logging rules?
- Where are primary data, backups, and support operations located, and what transfer mechanism applies?
- What retention applies to prompts, outputs, logs, embeddings, evaluation sets, and backups?
- How are tenant boundaries, permissions, labels, and connected applications enforced?
- What evidence is supplied for audits, security tests, incidents, deletion, and access reviews?
- What happens to data and integrations when the contract ends?
What support may include
Support is not a universal benefit of a partnership. It may include several distinct services, each of which should appear in a support description or statement of work.
Platform operations
The platform provider may monitor availability, capacity, service health, and infrastructure incidents. Confirm the service hours, severity definitions, communication channel, maintenance notices, and any contracted uptime or response commitments. A marketing page that says “24/7 support” is not a substitute for those terms.

Deployment and configuration
An implementation team may connect data sources, configure identity and permissions, tune retrieval, create test suites, and move a workflow through development, staging, and production. Specify what is included, what counts as a change request, who owns configuration artifacts, and which tasks the client must perform securely.
User enablement
Training can range from a launch workshop to role-based instruction, documentation, office hours, and administrator coaching. Ask how training is updated when the model, interface, or policy changes and how completion is measured.
Incidents and escalation
Define the path for a wrong or unsafe answer, data exposure, integration failure, access problem, and suspected security incident. Identify first-line support, engineering escalation, the client contact authorized to approve emergency changes, notification deadlines, evidence preservation, and post-incident review. Keep platform incidents separate from customer configuration errors so the responsible team is clear.
How to evaluate an enterprise AI partnership
- Write the use case and baseline. Record the current cost, cycle time, quality measure, human-review rate, data sources, jurisdictions, and unacceptable failure modes. Set a target that can be tested.
- Map the architecture. Draw every model, application, connector, storage location, identity provider, logging system, subprocessor, and human checkpoint. Mark where data enters, leaves, and is retained.
- Test capability and limitations. Use representative, permissioned data. Measure accuracy, grounding, latency, throughput, refusal behavior, multilingual performance, and consistency. Include adversarial and edge cases rather than only successful examples.
- Read the legal and service documents together. Reconcile the master agreement, data-processing addendum, product terms, acceptable-use rules, security exhibit, statement of work, and support plan. Escalate conflicts before signing.
- Assign accountability. Name owners for data approval, secure configuration, model evaluation, release, monitoring, user training, incidents, and contract changes. Put those assignments in the operating model, not only in meeting notes.
- Run a limited pilot. Use a defined cohort, a fixed evaluation set, logging, human review, and a rollback plan. Compare results with the baseline and record additional work required from staff.
- Price the whole lifecycle. Include licenses, usage, implementation, data preparation, integration maintenance, security reviews, training, support tiers, storage, and exit or migration work. Identify which charges recur and which are one-time.
- Plan change and exit. Require export formats, deletion procedures, transition assistance, notice periods, continued access to logs and evidence, and a way to replace a model or partner without rebuilding the entire workflow.
Comparison framework for multiple providers or partner models
Partnership on AI notes that procurement information and benchmarks vary by provider and sector. Use the following axes, then weight them according to your jurisdiction, risk profile, workforce, and workload rather than applying a universal score.
Best Value
| Axis | Evidence to request | Decision question |
|---|---|---|
| Business fit | Workflow map, baseline, target metrics, pilot plan | Does the arrangement solve a material problem? |
| Capabilities and limits | Evaluation results, model documentation, known failure modes | Does performance suit this use case and its tolerance for error? |
| Data handling | Roles, purposes, retention, deletion, subprocessors, regions, transfers | Can the contract satisfy privacy, records, and residency requirements? |
| Security and governance | Identity controls, tenant isolation, audit logs, incident process, lifecycle owners | Can the organization prevent misuse and prove what happened? |
| Integration and deployment | Connector scope, configuration split, testing, training, documentation | Are dependencies and customer duties realistic? |
| Support | Hours, severity levels, response targets, escalation, service levels | Who fixes each class of failure, and how quickly? |
| Economics and flexibility | Total-cost model, usage assumptions, renewal terms, export and exit rights | Can the client afford operation and change providers if needed? |
How to interpret published success stories
Vendor-published stories can reveal an architecture, implementation pattern, or useful question, but their figures are tied to the named customer, workload, period, and measurement method. Microsoft’s January 16, 2026 customer story about Relativity reports up to 300× faster document review and 73% lower costs. Those are reported outcomes from that engagement, not independent or universal benchmarks: Microsoft customer story: Relativity.
A separate Microsoft partner case study reports up to 50% lower annual operating costs for a Cognizant client. The page does not state a publication date, and the figure is a vendor case-study claim rather than a general expectation: Cognizant case study. Ask how each result was calculated, what the baseline included, how much human review remained, and whether implementation costs were counted.
Relativity’s Vice President of Applied Science, Aron Ahmadia, described the legal-work context this way: “There are two fundamental pieces of advice given to every attorney using AI for legal work in 2026,” Ahmadia says. “Validate your work and know where your data is going. For any use of our product, the data processing question is the first question that’s asked and it’s also the last question that’s asked.” The statement is specific to legal work, but it captures two controls every sensitive deployment should operationalize: verify outputs and maintain a clear data map.
The practical meaning of “partnership” at contract time
A sound enterprise AI partnership is a division of labor that can be inspected. The client should be able to point to the document that governs each data flow, configuration task, support response, and change. The provider should be able to show how the service is secured, evaluated, monitored, and retired. If a proposal cannot identify those owners and evidence, treat “partnership” as a sales description rather than an operating commitment.
