What AI Can and Can’t Do Reliably in Business Workflows

Short answer: AI can be reliable for a narrowly defined business task when the organization tests the actual system with real-world inputs, measures the errors that matter, monitors it after launch, and keeps human intervention available at the right points. There is no reliability guarantee that applies to every model, workflow, company, or operating condition.

A fluent answer is not evidence that an answer is correct. Treat AI as a component of a controlled workflow, not as an automatic decision-maker. The required level of testing and review should rise with the potential harm to customers, employees, finances, safety, privacy, or legal obligations.

Reliability depends on the exact context

“Is AI reliable?” is too broad to answer usefully. Reliability belongs to a specific system performing a specific task for a defined population, with known inputs, users, and operating conditions. A model that performs well when drafting internal meeting notes may be unsuitable for approving refunds, screening applicants, or changing production code.

Before judging performance, document what the workflow is supposed to achieve, which AI system is being used, what data it receives, who acts on its output, and what happens when it is wrong. NIST treats validity and reliability as trustworthiness characteristics to consider throughout design, development, deployment, use, and evaluation. Its AI Risk Management Framework (AI RMF) 1.0, released January 26, 2023, is voluntary guidance rather than a certification that a workflow is safe or accurate.

NIST’s AI RMF FAQ states: “The Framework users and AI actors should consider and encompass trustworthiness characteristics during pre-design, design and development, deployment, use, and test and evaluation of AI technologies and systems.” That lifecycle view matters because performance can change when prompts, source data, users, integrations, or business rules change.

Where AI may help in a business workflow

NIST’s Generative AI Profile, published July 26, 2024, names activities such as summarization, search, chat, text generation and editing, and code generation and review. These are categories of possible use, not guarantees that any system will complete them reliably in every organization.

Summarizing and extracting information

AI may turn a long document, call transcript, or ticket history into a shorter briefing or extract fields for a downstream process. Reliability depends on whether the source is complete, whether important qualifications are preserved, and whether omissions are more harmful than extra text. A low-consequence internal summary can tolerate a different error rate from a summary used to brief a clinician, investigator, or customer.

Searching and answering questions

A retrieval-based assistant can help staff find policies, procedures, or product information. Test whether it cites the correct, current source, handles conflicting documents, and says when an answer is not supported. A confident response based on an outdated policy is a workflow failure even if the prose is polished.

Drafting and editing text

AI can produce first drafts of emails, reports, marketing copy, or internal documentation and can revise tone or structure. A reviewer still needs to check names, figures, commitments, confidential information, and statements that create contractual or regulatory obligations.

Code generation and review

AI can suggest code, tests, explanations, and review comments. It can also introduce security defects, incorrect assumptions about a codebase, licensing concerns, or tests that pass without checking the intended behavior. Treat generated code as untrusted input until it passes the same build, security, and human review gates as hand-written code.

Chat and routine assistance

Conversational systems may answer common questions, classify requests, or prepare a case for an employee. Reliability improves when the allowed actions are narrow, the knowledge source is controlled, and escalation to a person is explicit. The system should not imply that it completed an action when it only drafted a recommendation.

What AI cannot be trusted to do by default

Guarantee factual correctness

Generative systems can produce plausible but unsupported statements, omit a key exception, misread a number, or combine facts from unrelated records. Fluency is a presentation characteristic, not a validation method. Every workflow needs a way to check important claims against authoritative data.

Make context-free decisions

A model does not automatically know your latest policy, risk tolerance, customer commitments, or local law. Even when a prompt contains instructions, ambiguity in the input can lead to a response that looks reasonable but violates an unstated business rule.

Detect and correct every error itself

NIST notes that risk management may require human intervention when an AI system cannot detect or correct errors. Self-checking prompts can be useful controls, but they are not proof that the original output is correct. A separate validation step, a deterministic rule, or a qualified reviewer may be necessary.

Remain stable after deployment

Changes to a model, retrieval index, prompt template, connected software, source documents, user population, or traffic pattern can alter results. A passing pilot does not establish permanent performance. Deployed systems need ongoing testing or monitoring and a process for investigating failures.

Provide a universal accuracy percentage

No single percentage describes AI reliability across business workflows. A meaningful figure must identify the system, task, population, test set, evaluation method, publisher, and year. Without those boundaries, statements such as “AI is 95% accurate” conceal the conditions that determine whether the number applies.

How to evaluate whether AI is reliable enough for one task

Use a written evaluation plan before allowing the system to influence production work. The following sequence is a practical synthesis of NIST lifecycle and evaluation guidance, not a formal certification or safety guarantee.

  1. Define the intended outcome. Describe the task in observable terms: for example, “extract the invoice number and total from each approved invoice” rather than “understand invoices.” State what counts as a correct result and what the system is not allowed to do.
  2. Specify the system and conditions. Record the model or application version, prompt and retrieval configuration, connected tools, input formats, user roles, languages, volume, latency expectations, and fallback path. Keep this record so a later result can be reproduced.
  3. Assemble representative test data. Include normal cases, edge cases, incomplete records, adversarial or ambiguous inputs, and examples from every important user group or business unit. Protect personal and confidential information while preserving the conditions that affect performance.
  4. Map failure modes and consequences. Ask what could go wrong, who could be harmed, how the error would be discovered, and whether it can be reversed. A wrong internal label may be corrected cheaply; a wrong payment instruction or employment decision may not be.
  5. Set acceptance criteria. Choose measures that match the task: factual accuracy, field-level extraction accuracy, missed-item rate, false-positive rate, refusal behavior, citation correctness, security findings, or reviewer correction rate. Define thresholds and a rule for stopping the rollout when they are not met.
  6. Test the actual workflow. NIST’s ARIA Evaluation Planning Manual, published September 18, 2026, describes holistic evaluation that includes model testing, red teaming, and user testing. Model tests measure behavior on planned cases; red teaming probes misuse and unexpected failures; user testing checks whether people can understand, challenge, and safely use the output.
  7. Decide the release boundary. Specify which outputs are advisory, which require approval, which actions are blocked, and how a user escalates an uncertain or harmful result. The system should make the review state visible rather than silently passing an unverified answer downstream.
  8. Run a limited deployment. Start with a controlled group, log inputs and outputs where lawful, sample work for review, and compare results with the existing process. A pilot should test operational effects such as queue time, correction effort, and missed escalations, not just model responses in isolation.
  9. Approve, restrict, or stop. Document the evidence, unresolved risks, owner, and expiry or review date. If the system fails an acceptance criterion or creates unmanageable review work, narrow the task, add a control, or do not deploy it.

Match human oversight to the consequences of failure

NIST’s Generative AI Profile says organizations’ use of generative AI may warrant additional human review, tracking and documentation, and greater management oversight. Oversight is not one universal step; it should reflect what the output can change.

Workflow situation Suitable control pattern Examples of checks
Low-consequence assistance Human can edit before use Review a draft summary or rewrite; do not expose confidential data unnecessarily.
Operational recommendation Qualified employee approves before action Verify source records, calculations, policy version, and unusual cases.
Consequential decision Human decision-maker, documented rationale, and appeal or escalation path Check eligibility, payments, employment actions, safety steps, or customer-impacting changes against authoritative rules.
Automated external action Predefined limits, deterministic validation, logging, and rapid rollback Restrict amounts, recipients, permissions, or system changes; require a person for exceptions.

“Human in the loop” is meaningful only if the person has the time, information, authority, and interface needed to challenge the output. A reviewer who merely clicks approve on a high-volume queue is not equivalent to an informed decision-maker.

Monitor performance after launch

NIST explains that validity and reliability of deployed systems are often assessed through ongoing testing or monitoring to confirm that the system performs as intended. Monitoring should cover both the AI output and the surrounding workflow.

  • Track the measures chosen during evaluation, such as error rates, escalation rates, correction frequency, and unsupported-answer rates.
  • Sample cases for expert review, including cases from new customers, products, languages, and unusual conditions.
  • Watch for data drift, changes in document formats, retrieval failures, prompt changes, model updates, and integration outages.
  • Record incidents, near misses, user complaints, overrides, and time taken to correct errors.
  • Define alert thresholds, an owner, a response deadline, and a method to pause or roll back the system.

Reassess whenever the model, workflow, input data, user population, connected tools, or deployment conditions change. A monitoring dashboard without an action plan only reports risk; it does not manage it.

How to compare two AI systems fairly

Compare systems only under the same task definition, data, user instructions, and test conditions. NIST’s trustworthiness and evaluation guidance suggests considering the following axes.

Comparison axis Question to answer
Validity and reliability Does the system produce the intended result consistently on representative cases?
Accuracy How often are outputs correct under the defined evaluation method, and which errors dominate?
Robustness What happens with incomplete, adversarial, out-of-distribution, or degraded inputs?
Privacy What data is collected, retained, exposed, or sent to connected services?
Security Can users or documents manipulate the system, bypass controls, or trigger unauthorized actions?
Explainability Can a reviewer understand the evidence, uncertainty, and reasons for an output well enough to challenge it?
Failure consequences What is the severity, reversibility, and detectability of a wrong result?
Workflow burden How much review, correction, escalation, and training does the system require in this task?

Only report time saved, review burden, or other operational benefits when they have been measured for the workflow. A benchmark from a different task or population does not establish the same result for your organization.

What reliability looks like in common scenarios

Internal meeting notes

An assistant may draft a useful summary when participants and topics are known and a person checks names, decisions, owners, and deadlines. Do not automatically publish the summary if an omitted qualification could change a commitment or expose confidential information.

Customer support triage

AI can classify incoming requests and suggest a response. Route complaints involving safety, refunds, vulnerable customers, or legal threats to trained staff, and test whether the classifier recognizes those signals rather than optimizing only for average accuracy.

Invoice processing

Extraction can reduce manual data entry, but totals, tax treatment, duplicate invoices, bank details, and approval limits need deterministic or human checks. An extraction error that changes a payment is materially different from a formatting error in an internal report.

Hiring or employee decisions

Use of AI in employment workflows can affect people directly. Do not let a general-purpose model make the final decision on the assumption that a confident ranking is objective. Define the decision authority, check for unacceptable errors and disparate impacts under applicable requirements, provide review and escalation, and retain documentation.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Software delivery

Generated code can accelerate routine implementation while still requiring tests, security scanning, peer review, dependency checks, and rollback. Measure escaped defects and reviewer correction effort, not just the volume of code produced.

Use a governance process instead of an accuracy slogan

NIST organizes the AI RMF around four functions: Govern, Map, Measure, and Manage. They are a way to structure responsibility and risk work, not a stamp that a system is reliable.

  • Govern: assign accountability, policies, documentation requirements, training, and approval authority.
  • Map: describe the intended use, affected people, data, dependencies, context, and possible harms.
  • Measure: test validity, reliability, accuracy, robustness, privacy, security, explainability, and workflow-specific outcomes.
  • Manage: prioritize risks, apply controls, monitor results, respond to incidents, and decide whether to continue, restrict, or retire the system.

NIST describes the AI RMF as voluntary and reports that version 1.0 is being revised. Organizations should therefore treat it as adaptable risk-management guidance and still follow any sector-specific legal, contractual, safety, privacy, or records requirements that apply to their work.

Practical launch checklist

  • The task, intended outcome, users, inputs, and prohibited actions are written down.
  • Failure modes are ranked by harm, reversibility, and likelihood of detection.
  • Representative normal, edge, ambiguous, and adversarial cases have been tested.
  • Model testing, red teaming, and user testing have been considered for the actual workflow.
  • Acceptance measures and release thresholds are documented.
  • Human review, escalation, audit logging, and rollback are operational rather than theoretical.
  • Privacy, security, access, retention, and data-quality controls are verified.
  • Post-launch monitoring has named owners, alert thresholds, and response deadlines.
  • A reassessment trigger exists for model, data, workflow, user, or integration changes.

The defensible conclusion is narrow but useful: AI can help with parts of a business workflow when it performs well on that specific task under tested conditions. Organizations should measure it before deployment, monitor it afterward, and retain human oversight wherever errors could materially matter.
