The same systems can increase work intensity, surveillance, performance pressure and stress when they reduce autonomy or use personal data without meaningful safeguards.
The useful question is not whether AI is “good” or “bad” for wellbeing. It is whether a specific deployment improves working conditions for the people affected, under worker-informed governance, transparent rules and accountable human oversight.

What workplace wellbeing includes
Workplace wellbeing is shaped by the conditions in which people work, not only by individual resilience or access to a wellness app. The World Health Organization (WHO) identifies psychosocial risks connected with work content, schedules, workplace characteristics and career development. Examples include excessive demands, low control, inadequate support, poor participation in decisions and blurred boundaries between work and personal life.
That distinction matters because a tool can offer coping advice while leaving an unsafe workload, unpredictable schedule or punitive management system untouched. WHO states: “Preventing mental health conditions at work is about managing psychosocial risks in the workplace.”

The scale of the need
| WHO figure | Qualification | What it shows |
|---|---|---|
| 16% of working-age adults had a mental disorder in 2023 | WHO estimate published in 2026; this is not an employee-only figure and does not measure AI | Mental-health needs affect a substantial share of the potential workforce |
| 12 billion working days are lost globally each year to depression and anxiety | WHO estimate published in 2026 | Absence and reduced capacity have a large global effect |
| US$1 trillion in lost productivity per year is attributed globally to depression and anxiety | WHO estimate published in 2026; it is not an estimate of AI-related loss | The economic case for prevention is significant |
These figures explain why employers are interested in prevention and support. They do not show that introducing AI improves mental-health outcomes.
What AI can support
AI is most defensible when it supports a clearly defined safety or work-design task and leaves decisions about people with accountable humans. International Labour Organization (ILO) and European Agency for Safety and Health at Work (EU-OSHA) materials describe several potential uses.
Detecting physical and environmental hazards
Smart monitoring can process data from equipment, locations or work processes to flag hazardous exposures. Depending on the setting, that might help identify unsafe conditions earlier, prioritize inspections or reveal recurring patterns that are difficult to see in manual records. The purpose should be reducing exposure and improving the work environment, not scoring individual workers.

Sensors can fail, models can misclassify events and a warning that arrives after the risk has occurred is not prevention. Organizations should specify who investigates an alert, how quickly action is required and how workers can report a problem the system missed.

Supporting occupational risk assessment
AI can help combine incident reports, near-miss records, schedules and other operational information to support a risk assessment. It may surface relationships for a safety professional to examine, such as whether certain tasks, shifts or staffing levels coincide with more hazards.
Pattern-finding is not proof of cause. A model should inform a documented assessment rather than replace professional judgment, worker testimony or an inspection of the actual job.
Improving safety training
Organizations may use AI to tailor training examples, answer routine questions or simulate hazards for practice. It can make materials easier to search and help identify topics that workers repeatedly find confusing. Training remains only one control: it cannot compensate for defective equipment, unrealistic targets or insufficient staffing.
Highlighting workload and work-design patterns
Aggregated information about schedules, handoffs, overtime or task queues may help managers see sustained workload problems. Used carefully, this can support changes to staffing, deadlines or job design. The useful output is a change in working conditions, not a personal “stress score” attached to an employee.

Delivering literacy and manager support
WHO recommends mental-health literacy for workers and training for managers to recognize and respond to distress. Digital or AI-assisted tools could help deliver explanations, practice scenarios or signposting to human support, provided the content is reviewed and access to qualified help is clear. A chatbot cannot diagnose a condition, provide emergency care or replace an occupational-health or mental-health professional.
What AI cannot do
It cannot make a harmful job healthy by itself
An AI wellbeing assistant does not remove excessive workload, insecure employment, harassment, unsafe conditions or a manager who ignores concerns. WHO recommends organizational interventions that assess and mitigate or remove psychosocial risks. Individual coping resources should complement those interventions, never substitute for them.
It cannot reliably read a person’s mental state
Claims that software can infer emotion, burnout or intent from a face, voice, keystrokes or messages are particularly risky. Observable behavior has many explanations, and a model’s output is not a clinical assessment. Treating an inferred state as fact can stigmatize workers and turn uncertainty into an employment judgment.
It cannot replace human responsibility
When an AI output affects workload, access to work, evaluation, discipline, accommodation or return-to-work support, a designated person must be able to review the relevant evidence, explain the decision, correct an error and stop an inappropriate action. “The system decided” is not an adequate accountability mechanism.

It cannot guarantee confidentiality or trust
Collecting wellbeing-related information can make workers fear that disclosure will affect promotion, scheduling or job security. Even a technically secure system may be inappropriate if it collects more information than the purpose requires, allows broad managerial access or retains records indefinitely. Trust depends on necessity, transparency, limited access and credible protection from retaliation.
How workplace AI can increase psychosocial risk
AI worker-management systems can shape how work is assigned, paced, measured and supervised. EU-OSHA identifies potential risks including work intensification, performance pressure, reduced job control and autonomy, decreased social support, mistrust, limited worker participation and blurred work–life boundaries. Possible consequences include fatigue, stress, anxiety and burnout.
The ILO’s 2026 analysis similarly describes changes to recruitment, monitoring and performance management. It highlights workplace surveillance, work intensification, reduced job autonomy and concerns about privacy and data use. These are potential risks, not guaranteed outcomes in every deployment.

- Define the work problem. State the hazard or work-design issue in operational terms, such as repeated manual exposure, unsafe handoffs or sustained overtime. Reject a vague goal such as “measure employee happiness.”
- Set a wellbeing outcome. Decide what improvement should be visible in working conditions: lower exposure, more predictable schedules, manageable workload, greater autonomy, stronger support or safer reporting. Include harms that must not increase.
- Map the baseline. Combine existing safety information with worker consultation and, where appropriate, validated organizational measures. Record how work is actually performed, including informal work and differences between groups.
- Minimize data. Document each data field, its purpose, access permissions, retention period and deletion process. Prefer aggregated or de-identified information when individual-level data is not necessary. Do not collect sensitive signals merely because a model can process them.
- Involve workers before selection. Workers, representatives and people with lived experience should help define the problem, test the system and identify unacceptable uses. Explain the model’s purpose, limits, error process and consequences in language they can understand.
- Test accuracy and unequal effects. Check false positives and false negatives across relevant jobs and groups. Test whether the system behaves differently with accents, disabilities, languages, shift patterns or working environments. A result that cannot be explained or challenged should not drive a consequential decision.
- Keep human control. Assign named decision-makers. Require review before an automated output changes work, evaluation, access, accommodation or discipline. Provide a documented appeal route and a way to suspend the system when it causes harm.
- Pilot with safeguards. Start at limited scope with clear stop criteria. Monitor workload, autonomy, social support, inclusion, stress, fatigue, anxiety, burnout indicators and privacy complaints alongside efficiency or safety measures.
- Review and revise. Publish what was learned, consult workers again and remove features that create more risk than benefit. Reassess after changes to the model, workplace, law or data sources.
Questions to ask when comparing systems
- Purpose and evidence: What defined safety or work-design problem does the tool address, and what evidence supports that use? Is the vendor promising to infer individual wellbeing without a clear basis?
- Data and proportionality: What is collected, who can see it, how long is it retained and why is individual-level monitoring necessary?
- Human control: Can a person inspect the relevant information, correct an error, explain a decision and prevent an automated output from becoming an unexamined employment judgment?
- Worker participation: Were workers and representatives involved in selection, testing, deployment and review? Are limitations understandable to them?
- Outcome measurement: Does evaluation cover workload, autonomy, support, inclusion and unintended harms, rather than efficiency alone?
- Support pathway: If the system identifies a concern, does the worker receive access to an appropriate human service, reasonable accommodation or return-to-work support?
Legal and geographic limits
Legal requirements depend on the jurisdiction, the system and how it is used. A European Commission document from 2025 summarizing the EU AI Act and GDPR context states that workplace emotion-recognition systems are prohibited in the European Union except when intended for medical or safety reasons. It also notes that classification and obligations depend on the particular system and use. This is an EU-specific, dated policy summary, not worldwide law or individualized legal advice.
Employers should check current law where the work and deployment occur, including labor and employment rules, occupational safety and health requirements, equality and non-discrimination duties and data-protection law. The ILO’s 2026 analysis reported that comprehensive legislation specifically addressing AI-related changes to work was not in place at the time of its analysis and recommended combining those existing legal frameworks.
What responsible success looks like
A responsible deployment produces a measurable improvement in the work environment: fewer hazardous exposures, safer processes, more manageable demands, clearer support or better worker control. It does not merely produce a dashboard, a “wellness” label or a higher volume of data.
Success also includes what the system does not do. Workers should not be secretly profiled, pressured to disclose health information, penalized for an uncertain model output or left without a human route to challenge a decision. The organization must be prepared to stop using a system when it undermines those conditions.
AI can be a useful instrument within prevention, consultation and professional oversight. It is not a therapist, an occupational-health service, a substitute for decent work or proof that a workplace is healthy.
