Warehouse Automation Explained: Robots, Grid Storage, and Fulfillment Software

Warehouse automation is an integrated operating system, not a single robot. Equipment stores, transports, sorts or presents inventory; robots perform or assist with handling; and software assigns work, tracks inventory and coordinates machines with fulfillment processes. The range runs from conveyor upgrades and better inventory software to high-density automated storage and fleets of mobile robots.

The right design depends on your inventory, order profile, space, bottleneck, integration requirements and operating economics. A grid-based cube automated storage and retrieval system (AS/RS), an autonomous mobile robot (AMR) deployment and a conveyor-heavy installation solve different problems, even when all are described as “warehouse automation.”

What warehouse automation includes

Automation combines physical infrastructure, control software and operating procedures. A conveyor can move cartons between zones. An AS/RS can place and retrieve containers without a person walking to every storage location. An AMR can carry goods or assist associates as work moves between receiving, storage, picking, packing and shipping. Warehouse management and execution software determines what should happen, when it should happen and which resource should do it.

Rockwell Automation describes automation as a progression of levels rather than a binary choice. A facility may start with task assistance or software improvements, add mechanized equipment, and later combine robotics, software and material-handling systems. This staged view matters because a small software or flow change can address a bottleneck without replacing an entire building, while a high-density installation requires a much larger facilities and integration commitment.

Three practical levels

  • Assisted operations: inventory, order and labor software; scanners, pick guidance, conveyors or other tools that help people perform work.
  • Mechanized operations: equipment such as sortation, shuttle systems, lifts, carousels or conveyors performs repeatable movement and storage tasks.
  • Integrated automation: robots, AS/RS, workstations, controls and execution software operate as one coordinated flow, with people supervising exceptions and completing tasks that remain best handled manually.

These levels can coexist. A site might use an automated storage module for small items, conveyors for cartons, AMRs for replenishment and people at packing stations.

How the physical and software layers fit

A useful architecture separates four questions: where inventory is stored, how it moves, who or what handles it, and how work is prioritized.

Storage and retrieval

Automated storage and retrieval systems use computer-controlled equipment to put inventory away and retrieve it. The OPEX Corporation guide lists unit-load, mini-load, crane-based, shuttle-based and high-density systems, along with carousels and vertical lift modules. Each pattern suits different loads, dimensions, density and throughput requirements. Grid storage is one pattern within this wider AS/RS category, not a synonym for every automated warehouse.

Transport and handling

Conveyors, lifts, sorters, shuttles and robots move totes, cartons or pallets. Their job may be a single transfer between zones or a complete sequence from storage to a human workstation. The physical design must account for load dimensions, weight, replenishment paths, safety zones and access for maintenance.

Coordination software

Warehouse management software maintains inventory and order records, while warehouse execution software (WES) can coordinate work across automation and allocate resources using live operational data. Honeywell describes Momentum WES as a platform for orchestrating disparate automation and connecting robotics, conveyors, AS/RS and material-handling equipment. That description illustrates the role of a WES; products differ in the interfaces, optimization methods and controls they provide.

Gridstore describes software that controls and visualizes processes from order placement and stock movement through order compilation, while connecting with existing information-technology structures. In practice, the software layer must exchange reliable data with the warehouse management system (WMS), enterprise resource planning (ERP) system, machine controls and any shipping or order platform. A robot cannot compensate for inaccurate stock records or poorly defined work priorities.

Robots: grid robots versus autonomous mobile robots

Robots are not interchangeable. Their travel area, payload, navigation method and job assignment determine the workflow they can support.

Robots on a storage grid

In a cube AS/RS, robots travel across a fixed three-dimensional grid. They access bins stacked within that structure and deliver selected bins to ports or workstations. The robot is therefore one element of a coordinated storage system that also includes the grid, bins, workstations and software.

Autonomous mobile robots

AMRs move through warehouse workflows rather than remaining confined to a storage grid. They may carry shelves, totes or cartons, follow dynamically selected routes and present goods to an associate, or transport items between process areas. Ocado describes a mobile-robot platform paired with coordinating software, and separately describes fulfillment centers in which robots operate across a three-dimensional storage grid. Those are distinct architectural patterns, even though both use robots.

Choose based on the bottleneck. If people spend much of a shift walking to fixed storage locations, a goods-to-person system or AMR-assisted process may reduce travel. If the primary problem is dense storage and rapid retrieval of small containers, a grid or other AS/RS may be more appropriate. The measured result depends on layout, order mix, replenishment policy, workstation design and software configuration.

Grid-based cube AS/RS in detail

Gridstore describes its cube AS/RS as five coordinated components:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Grid: the structural framework that holds and organizes bins in a dense, three-dimensional arrangement.
  2. Bins: containers that hold inventory and are addressed by the control system.
  3. Robots: machines that travel on the grid to retrieve and move bins.
  4. Goods-to-person workstations: fixed locations where an operator receives a bin, picks or replenishes items, and returns the container to storage flow.
  5. Software: controls and visualizes storage, retrieval, order placement, stock movement and order compilation, while connecting with existing IT structures.

Gridstore lists bin load capacity of up to 50 kilograms and a stacking load of 1,200 kilograms for its described system. Those are vendor product specifications, not general limits for cube AS/RS installations; another design may use different bins, structural ratings and safety margins. The vendor also says its workstation supports pick-by-light and can connect to conveyor or AMR systems.

What a goods-to-person cycle looks like

  1. The WMS or fulfillment application releases an order or replenishment task.
  2. Execution software selects the required stock and sends a retrieval request to the grid controls.
  3. A grid robot retrieves the relevant bin and brings it to a workstation or port.
  4. An operator picks the required quantity, follows the workstation confirmation and places the item into the order container or replenishment tote.
  5. The system records the transaction, returns the source bin to storage or sends it to another process, and releases the next task.

This arrangement changes the human task from walking through storage aisles to working at a fixed station. It can reduce picker travel, but the actual improvement depends on queueing, replenishment, port capacity, order batching, workstation ergonomics and the accuracy of inventory data.

Where warehouse execution software fits

A WES is an orchestration layer between business priorities and equipment activity. It can sequence orders, balance work among stations, direct inventory movements, monitor equipment status and route tasks to available resources. It may also expose exceptions such as a blocked conveyor, unavailable robot, empty location or station backlog.

Do not assume every WES has the same scope. Some deployments rely on a WMS for inventory decisions and use execution software mainly for automation coordination; others place more optimization and labor-management logic in the execution layer. Confirm which system owns each decision, how commands are acknowledged, and how an operator recovers from a failed task.

Interfaces to verify

  • WMS and ERP messages for orders, receipts, inventory adjustments and shipment confirmation.
  • Controls interfaces for conveyors, sorters, lifts, shuttles, AS/RS equipment and robots.
  • Item, container and location identifiers that remain consistent across systems.
  • Exception handling for shortages, damaged goods, blocked paths, communication loss and manual overrides.
  • Operational dashboards showing queue status, equipment availability, alarms and completed work.

Comparing automation approaches

Use the following axes before selecting a technology pattern. They are more useful than comparing robot counts or headline speeds in isolation.

Decision axis Questions to answer Why it changes the design
Inventory and unit load What are the item dimensions, weights, tote or carton mix, pallet loads, turnover rates and order quantities? Small items and containers may fit a mini-load or grid design; pallets and heavy loads require different storage and handling equipment.
Space How much floor area is available, and can the building use vertical or high-density storage? Cube systems and vertical modules trade access and structural requirements for compact storage.
Flow bottleneck Is the constraint travel, storage and retrieval, replenishment, sorting, packing or movement between zones? Automation should target the limiting step rather than add capacity elsewhere.
Human workflow Will people walk and pick, work at fixed goods-to-person stations, or supervise automated flow? Station count, ergonomics, training and exception procedures follow from this choice.
Flexibility How often will products, order profiles or layouts change? Fixed grids and equipment layouts offer density but can be less adaptable than mobile or incrementally deployed systems.
Integration Can the solution exchange data with the WMS, ERP, conveyors, sorters, controls and existing operating processes? Integration failures create inventory errors and idle equipment even when the machinery works.
Scaling and service How will capacity grow, and what uptime, maintenance support, spare parts and retrofit options are available? Future expansion and recovery from failures affect the system’s usable capacity.
Economics What are the site, facilities, labor, maintenance, throughput and utilization assumptions? A system that works technically may not meet the business case at the site’s actual volume or utilization.

The available vendor descriptions do not provide an independent, apples-to-apples comparison of total cost, payback or relative performance. Treat any vendor productivity, capacity or return claim as specific to its configuration and assumptions, and request a site-level model.

Planning and implementation sequence

  1. Document the current flow. Map receiving, put-away, replenishment, picking, packing, shipping, returns and exception handling. Measure where time and errors actually accumulate.
  2. Profile the inventory and orders. Segment by dimensions, weight, velocity, storage condition, seasonality and order-line behavior. Include peak periods rather than designing only for an average day.
  3. Define the target operating model. Decide which tasks remain manual, which become goods-to-person, and how people handle replenishment, damaged goods, shortages and equipment downtime.
  4. Select the equipment pattern. Compare grid AS/RS, other AS/RS types, conveyors, sortation and AMRs against the measured bottleneck and building constraints.
  5. Design the control architecture. Assign ownership of inventory, task release, routing, equipment control, alarms and recovery. Specify every interface and message acknowledgement.
  6. Validate with representative scenarios. Test slow movers, fast movers, mixed orders, replenishment peaks, blocked paths, unavailable robots, network interruptions and manual fallback procedures.
  7. Commission in stages. Start with controlled zones or workflows, verify inventory accuracy and exception recovery, then increase volume while monitoring queues, station utilization and service levels.
  8. Operate and improve. Review slotting, replenishment rules, preventive maintenance, spare parts, software releases and training as order profiles change.

Common failure modes and recovery priorities

Automation is added without fixing the bottleneck

A faster storage system will not solve a packing constraint or an inaccurate receiving process. Revisit the end-to-end flow and size each downstream step before buying equipment.

Inventory data does not match physical stock

Incorrect item dimensions, duplicate identifiers or unrecorded moves can cause failed retrievals and bad picks. Establish master-data ownership, cycle-count procedures and reconciliation rules before commissioning.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Interfaces work in a demonstration but fail under exceptions

Test rejected messages, duplicate commands, unavailable equipment, blocked locations and operator overrides. A safe manual mode and clear transaction recovery are essential.

Peak demand overwhelms stations or queues

Model order waves, replenishment and packing together. Adding robots without enough ports, stations or outbound capacity simply moves the queue.

Service requirements are underestimated

Plan preventive maintenance windows, critical spares, remote support, technician access and software change control. Dense automated systems still need people who can diagnose mechanical, electrical, network and data problems.

Vendor-reported figures: how to read them

Ocado states that its grid bots communicate 10 times per second, travel at up to 4 metres per second, and that partners can pick 50-item orders in five minutes. These are Ocado’s own claims about its described operation, not independent comparative benchmarks. They should be evaluated against the partner site’s product mix, workstation design, software rules and measurement method.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Likewise, Gridstore’s 50-kilogram bin capacity and 1,200-kilogram stacking load describe that vendor’s system specifications. Neither set of figures establishes a general industry limit or guaranteed result for another installation.

What to ask before approving a system

  • Which exact process is being improved, and what baseline measurement proves it is the constraint?
  • What inventory, container and order assumptions support the proposed capacity?
  • Which components are fixed, which can be expanded and which require building changes?
  • Who owns inventory truth, task allocation, machine control and exception recovery?
  • How will the system behave during network loss, equipment downtime, stock discrepancy and manual intervention?
  • What integration testing, operator training, maintenance coverage and spare-parts plan are included?
  • Which performance figures are vendor claims, and which have been independently measured under comparable conditions?
  • What utilization, labor, maintenance, facilities and implementation assumptions drive the financial case?
