The Slow Burn of Agentic Grocery Shopping: What Retailers Need to Know Now

Agentic grocery shopping is emerging, but most consumer use of AI still supports planning, product discovery and comparison—not autonomous checkout. Retailers should prepare product data and service operations for AI-assisted shopping now, while testing delegated purchasing in bounded, transparent pilots rather than treating it as an established customer behavior.

What does “agentic grocery shopping” mean?

An AI shopping assistant can answer questions or suggest products without taking action on a shopper’s behalf. An agent goes further when it can carry out tasks—such as assembling a basket or placing an order—under permissions the shopper has granted. Those are different levels of capability and authority, and retailers should not describe an informational assistant as an agent completing purchases.

A useful way to frame the progression is:

  • Discovery: answer questions, find products, or compare options.
  • Planning: build meal plans or suggest a basket that fits stated needs.
  • Basket building: select items and propose substitutions, with the shopper reviewing the cart.
  • Transaction execution: submit or repeat an order under explicit spending, product and fulfillment permissions.

Evidence is strongest for the first two stages. Delegated transaction execution is a distinct, higher-stakes step.

What are shoppers using AI for today?

In The State of Grocery Retail Europe 2026, EuroCommerce and McKinsey & Company reported that 12% of surveyed consumers had used AI in their grocery-shopping journey. The survey covered 15,566 adults across 14 European countries; 1,903 responses were relevant to the chart. Among those grocery AI users, 40% had used AI to create meal plans, 37% to research specific products, and 36% to find prices or recipes aligned with dietary preferences. These are reports of AI use, not evidence that those consumers delegated purchases or completed agent-led checkouts.

The same European report found greater stated interest among younger shoppers: 28% of Gen Z respondents intended to use more AI for grocery shopping, compared with 21% of millennials, 13% of Gen X and 6% of baby boomers. These figures indicate differing intentions in that survey, not a forecast of adoption or completed orders.

Other indicators point to growing AI use in shopping more broadly, but they measure different things. NielsenIQ reported in September 2026 that 51% of U.S. consumers had used at least one AI-powered tool to support shopping in the prior month. Salesforce, using behavioral data from more than 1.5 billion global shoppers, reported year-over-year growth of 150% to 428% in AI-chat-referred traffic in each measured quarter. Salesforce describes this as a shift in discovery; it is a broad commerce measure, not a grocery-specific adoption rate or a count of agent-completed transactions.

Use and trust should not be conflated. In Walmart’s 2025 Retail Rewired research, 46% of surveyed respondents were somewhat or very unlikely to let an assistant or agent handle an entire shopping trip. That result and NIQ’s figure concern different geographies, questions and years, so they are not directly comparable. Together, they illustrate why comfort using AI for support does not establish consent to delegate an entire grocery order.

Are retail shopping agents already arriving?

Retailers and technology companies are beginning to test the model. At NRF in January 2026, Google CEO Sundar Pichai said Google was working with Kroger and other retailers on an AI Mode shopping agent for retailers’ apps. He described the experience as “a knowledgeable sales associate” that could answer detailed questions and provide proactive, personalized recommendations. Pichai also characterized Gemini Enterprise for Customer Experience as available in preview.

This is evidence of a named collaboration and a preview-stage offering—not proof that autonomous grocery transactions are broadly deployed, that the agent has authority to place orders, or that shoppers routinely use it. The distinction matters: a retailer can add conversational discovery without handing over cart submission, payment or fulfillment decisions.

Why is grocery a harder agent problem than product search?

A search for one durable product can often be resolved by comparing a small set of attributes. A grocery order is a basket of many low-price items, purchased frequently, with availability and fulfillment changing over time. EuroCommerce and McKinsey identify high purchase frequency, diverse baskets, numerous low-price items and last-mile challenges as constraints on grocery’s path to agentic commerce.

Amazon Basics Foldable Collapsible Shopping Utility Cart with 360-Degree Wheels, Multi-Functional for Sports, Easy Assembly, X-Large, Black
  • Foldable shopping utility cart for groceries, laundry, sports equipment, thrift stores, garden centers, and more
  • Includes an extra-large shopping utility cart made of durable metal with a black finish; 50-70 pound load capacity
  • Ample storage with 2 large baskets, plus a smaller basket that works well for personal items
  • Heavy duty wheels with 360-degree swivel front wheels for smooth mobility and easy maneuvering in any direction
  • Foam covered handle offers a soft, secure, comfortable grip

In practical terms, a grocery agent must reason across the basket, not just identify a plausible item. It may need to reconcile price and quality, dietary needs, pack sizes, stock availability, substitutions and delivery or pickup expectations. This is an operational implication of the reported constraints, rather than a measured finding about current agent performance. A single poor substitution or unavailable staple can undermine trust in an otherwise useful plan.

The available sources do not establish a defensible grocery-specific share of purchases completed autonomously, a ranking of scaled grocery-agent deployments, or retailer-level commercial outcomes from those deployments. Consumer use of AI for shopping should therefore not be presented as a proxy for completed agent purchases.

Which strategic choices should retailers make?

The 2026 European grocery report identifies three consequential choices: whether to own the customer interface or participate in third-party agent ecosystems; whether to share data or retain it as a proprietary advantage; and how much risk to accept in exchange for scaling faster. Those decisions interact with how much authority an agent receives and whether the retailer can reliably fulfill its choices.

Decision Option A Option B Retailer trade-off
Customer interface Build an assistant into the retailer’s app or site Participate in third-party agent ecosystems An owned interface can preserve the retailer’s customer context and interaction; third-party participation can extend discovery beyond the retailer’s own channels. The grocery report identifies the choice but does not prescribe a universal winner.
Data posture Share catalog and service information to support reach and interoperability Retain data as a proprietary advantage More accessible information may make products and services easier for agents to represent; tighter control may protect differentiated data. The report frames this as a strategic choice, not a measured outcome.
Agent authority Limit the system to information and recommendations Allow basket building or authorized transaction execution More authority can reduce shopper effort, but raises the consequences of incorrect product selection, substitutions or order submission. This is a decision framework derived from the reported use cases and trust concerns.
Shopper control Require review and confirmation at key steps Permit more actions under standing permissions Confirmation makes shopper approval visible; standing permissions can streamline repeat tasks but require clear limits and records of what the agent did. These are recommended controls, not a claim that every cited source mandates them.
Scaling and risk Expand rapidly across channels Validate governance, security and outcomes in bounded pilots Faster expansion may broaden availability sooner; phased validation gives teams time to test reliability and controls before increasing exposure. The report explicitly identifies speed-versus-risk as a retailer choice.

How should a retailer prepare?

1. Make product information usable by machines

Salesforce identifies product-content quality, conversational queries, AI-search feeds and natural-language product descriptions among actions organizations are taking. NielsenIQ also emphasizes content quality, digital discoverability and structured product information. For grocery, a practical preparation list is current price and availability, accurate item attributes and pack sizes, ingredients and dietary information, and usable substitution relationships. That list is an implementation inference from the sources, not a reported checklist or proven performance formula.

2. Separate discovery from order execution

Instrument AI-supported search, planning, comparison, basket creation and checkout as distinct stages. Label a feature as agentic purchasing only when the system has authority to submit an order; otherwise, describe what it actually does. This gives teams a clearer view of where a shopper or agent needs help and avoids treating a successful product recommendation as proof of autonomous commerce.

3. Pilot a bounded customer job

Start with a task supported by current reported behavior, such as meal planning, product research or comparing value. Keep the shopper in control of cart submission while the retailer tests whether the assistant can produce useful, accurate suggestions. Before broadening the pilot, evaluate item accuracy, substitution acceptance, basket economics and fulfillment outcomes. These are proposed evaluation criteria, not published results from the cited studies.

4. Make permissions and governance understandable

Walmart’s report highlights reluctance to delegate a whole trip and consumer interest in transparency and data controls. The National Retail Federation and PwC frame governance and security as foundations for agentic commerce. In practice, a pilot should make permissions explicit and let shoppers set or review spending limits, dietary constraints, substitution rules and confirmation points. Provide an understandable record of the agent’s actions so customers can see what was selected and why. These are implementation recommendations, not claims that every source specifies each control.

5. Decide where the customer relationship should live

Choose deliberately whether to build an owned assistant, connect to third-party agent ecosystems, or test both. Define which catalog and service data can be shared, which information should remain differentiated, and what governance conditions must be met before expanding. The decision should account for operational readiness as well as reach: an agent cannot reliably promise an item or fulfillment option if the underlying data and service are unreliable.

What should retailers avoid claiming?

  • Do not equate shoppers’ use of AI for planning or discovery with permission to buy on their behalf.
  • Do not present a retailer collaboration or preview as evidence of a scaled, autonomous grocery service.
  • Do not apply broad commerce traffic growth or U.S. shopping-tool use rates to grocery purchases.
  • Do not claim commercial lift from agent deployments where the cited sources provide no retailer-level outcomes.
