Starbucks vs. Chipotle: How Their Business Models and Growth Strategies Differ

Starbucks and Chipotle both operate large food-and-beverage networks, but they grow in fundamentally different ways. Starbucks combines company-operated coffeehouses, licensed stores and a Channel Development business; company-operated stores produced 83% of its fiscal 2025 net revenue. Chipotle is much more concentrated in company-owned fast-casual restaurants: it owned 4,042 restaurants at December 31, 2025, with only 14 international partner-operated locations. In fiscal 2025, Starbucks generated $37.2 billion in revenue, up 3%, while Chipotle generated $11.9 billion, up 5.4%. Both reported negative comparable-store metrics, so the key distinction is how much growth came from existing locations versus adding new ones.

What is the fundamental difference between the two business models?

Starbucks is a multi-channel coffee retailer. It sells coffee, tea, food and related products through company-operated coffeehouses and licensed locations, while its Channel Development business extends the brand beyond stores. Starbucks describes the customer proposition as the Starbucks Experience, combining service, convenience, a digital experience and a welcoming coffeehouse environment.

Chipotle is a focused fast-casual restaurant operator. Its menu centers on burritos, bowls, quesadillas, tacos and salads, and its business is built primarily around restaurants that it owns and operates itself. The narrower menu and predominantly company-owned footprint make Chipotle easier to analyze as a restaurant chain, whereas Starbucks has several revenue engines with different economics.

Business-model element Starbucks Chipotle
Core format Coffeehouses selling beverages, food and related products Fast-casual restaurants selling burritos, bowls, quesadillas, tacos and salads
Ownership mix Company-operated and licensed stores, plus Channel Development Predominantly company-owned restaurants, with a small international partner-operated presence
Reported operating structure Multiple channels and store types One reportable operating segment in its fiscal 2025 filing
Primary growth levers identified by management New stores, comparable-store sales and operating-margin management Restaurant openings, digital sales and execution of the focused restaurant model

The different structures matter because revenue is not equivalent to sales at a mature store. A company-operated location generally gives the parent more direct control and more direct exposure to labor, occupancy and operating costs. A licensed location can expand the brand with a different capital and operating arrangement. Chipotle’s model puts more of the restaurant economics inside the company, while Starbucks blends direct retail operations with licensing and packaged or other channel activity.

How much does each company rely on company-owned locations?

Starbucks: company-operated stores dominate, but do not tell the whole story

Company-operated stores accounted for 83% of Starbucks’ fiscal 2025 net revenue, according to the company’s fiscal 2025 Form 10-K. That is a substantial majority, not a complete description of the business. The remaining revenue comes from licensed stores and the Channel Development segment, which includes the Global Coffee Alliance and other activities outside the company-operated coffeehouse base.

Licensed stores allow Starbucks to reach places where a local operator or another partner owns and runs the location. The arrangement changes who bears day-to-day operating costs and how revenue is recorded. Channel Development gives Starbucks another route to sell branded products beyond the four walls of a coffeehouse. Consequently, consolidated revenue reflects more than the performance of company-operated stores alone.

Chipotle: a highly company-owned restaurant network

Chipotle reported 4,042 owned restaurants at December 31, 2025, including 104 international locations. It also reported 14 international partner-operated restaurants. That footprint makes the company predominantly company-owned by a wide margin.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The ownership difference affects the interpretation of expansion. When Chipotle opens a company-owned restaurant, the location becomes part of its operating base and contributes directly to company restaurant sales. Starbucks can add capacity through either company-operated or licensed openings, and it also has non-store channels. Comparing store counts without identifying ownership would therefore conceal an important economic difference.

What happened in fiscal 2025?

The latest reported full-year figures show revenue growth at both companies even though each reported a decline in its comparable-location measure. The fiscal periods and definitions are company-specific, so the numbers should be read as reported rather than treated as a perfectly synchronized experiment.

Metric Starbucks fiscal 2025 Chipotle fiscal 2025
Consolidated revenue $37.2 billion $11.9 billion
Year-over-year revenue change Up 3% Up 5.4%
Comparable-location result North America comparable-store sales down 2% Comparable restaurant sales down 1.7%
Transaction trend North America transactions down 4% Not stated in the cited full-year results
Average-ticket trend North America average ticket up 2% Not stated in the cited full-year results
Digital-sales measure No directly comparable digital-revenue percentage provided in the cited materials Digital sales were 36.7% of food and beverage revenue
New locations Company-operated and licensed growth; the cited fiscal 2025 summary does not provide one directly comparable total opening figure 334 company-owned restaurants opened, 257 with a Chipotlane

Starbucks’ North America revenue increased 1% despite the 2% comparable-store-sales decline. The company reported that transactions fell 4% and average ticket rose 2%, illustrating how pricing or mix can partly offset fewer transactions. Chipotle’s revenue increased 5.4% while comparable restaurant sales fell 1.7%; its full-year release said new restaurant openings primarily drove the increase.

Why can revenue rise when comparable sales fall?

Comparable-store sales measure performance at an established group of locations over a comparable period. Consolidated revenue also includes restaurants or stores opened during the year, as well as changes in licensing, channels, pricing, product mix and other reported items. A growing footprint can therefore add enough sales to offset weakness at mature locations.

Starbucks’ FY2025 pattern

Starbucks’ reported combination was positive consolidated growth, a 2% North America comparable-store decline, a 4% transaction decline and a 2% average-ticket increase. In practical terms, existing-store traffic was weaker, while ticket size and other parts of the business helped support total revenue. Starbucks identifies new stores, comparable-store sales and operating-margin management as the long-term drivers of its growth model, underpinned by disciplined capital allocation.

Chipotle’s FY2025 pattern

Chipotle’s comparable restaurant sales declined 1.7%, but total revenue rose 5.4%. Management specifically attributed the increase primarily to new restaurant openings. The result is a clear example of footprint growth carrying consolidated sales even while the average established restaurant is not producing year-over-year comparable growth.

This distinction answers the common question, “Is Starbucks growing faster than Chipotle?” only after the word “growth” is defined. Chipotle had the higher reported fiscal 2025 revenue-growth rate, but that does not mean its mature restaurants outperformed Starbucks, nor does it establish which company has better future economics.

How Starbucks plans to grow

1. Restore performance in existing coffeehouses

Starbucks’ fiscal 2025 North America comparable-store decline led to a turnaround emphasis called “Back to Starbucks.” The company described investments in its Green Apron Service model, staffing and store hours, and actions affecting the store portfolio. The objective is to improve the in-store experience, service and execution rather than relying only on opening more locations.

At its January 29, 2026 Investor Day, Starbucks chairman and CEO Brian Niccol said, “Customers are responding to our commitment to world-class service, compelling menu innovation, and marketing that truly resonates.” That is a management statement about the company’s strategy and customer response, not an independently verified forecast.

  • [Dont Hesite to Order] 24 hours customer services and professional technology team are standing by

2. Use menu, marketing and loyalty to support frequency

Starbucks identifies service, coffeehouse experience, menu innovation and loyalty as strategic priorities. Its digital experience and rewards program are intended to make ordering and repeat visits more convenient, but the cited materials do not provide a Starbucks digital-sales percentage that can be matched directly with Chipotle’s figure.

The strategic challenge is broader than launching a new item. Starbucks must improve transactions, protect the average ticket and maintain the experience that supports repeat visits. Its fiscal 2025 numbers show why those levers are monitored separately: transaction declines and ticket increases moved in opposite directions.

3. Expand through company-operated and licensed stores

Starbucks’ expansion plan includes both company-operated and licensed locations. At Investor Day, the company presented a fiscal 2028 framework calling for:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Fiscal 2028 framework item Management target How to interpret it
Consolidated revenue growth At least 5% Forward-looking annual growth framework, not a fiscal 2028 result
Comparable sales growth At least 3% in the U.S. and globally Target for mature-store performance
Revenue contribution from new stores 2%–3% Expected contribution from additions to the footprint
Net new global stores More than 2,000 across the global company-operated and licensed portfolio Planned net additions, not openings already achieved
Net new U.S. company-operated stores Approximately 400 Part of the global target

These are management targets announced in January 2026. They should not be presented as guaranteed outcomes or confused with the 3% revenue growth actually reported for fiscal 2025. The framework also shows that Starbucks expects growth to come from a combination of existing-store sales and new locations, rather than from one lever alone.

How Chipotle plans to grow

1. Open more company-owned restaurants

Chipotle opened 334 company-owned restaurants during 2025, and 257 of those openings included a Chipotlane. The company said new restaurant openings were the primary driver of fiscal 2025 revenue growth. Because most restaurants are company-owned, these openings expand the directly operated base rather than primarily adding licensed revenue.

The opening count is a historical result for calendar 2025 as reported in Chipotle’s February 3, 2026 full-year release. It is not a promise that the same number will be opened every year.

2. Build formats that support digital pickup

Chipotle reported that digital sales represented 36.7% of fiscal 2025 food and beverage revenue. The Chipotlane format is designed around digital-order pickup, and 257 of the year’s 334 openings included one. Together, those facts show how new-unit development and digital ordering are connected in Chipotle’s operating model.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

However, 36.7% is a specific company-reported measure: digital sales as a share of food and beverage revenue for Chipotle’s fiscal 2025. It should not be compared directly with Starbucks’ rewards membership, mobile-order activity or digital initiatives, because the cited Starbucks materials do not provide the same denominator, period and definition.

3. Keep the restaurant proposition focused

Chipotle’s menu is deliberately concentrated around a small set of customizable formats. That focus can simplify restaurant execution and makes the brand’s expansion model different from Starbucks’ broader beverage, food, loyalty and Channel Development portfolio. The cited filings establish the menu and operating structure; they do not, by themselves, prove that one format has superior long-term margins or returns.

Digital channels and loyalty: what can and cannot be compared

Digital ordering matters to both businesses, but the available figures measure different things.

  • Chipotle: digital sales were 36.7% of fiscal 2025 food and beverage revenue.
  • Starbucks: rewards and digital experience are described as strategic priorities, but the cited materials do not state a directly comparable percentage of revenue generated digitally.
  • Comparison rule: a digital-sales share, a loyalty-member count, mobile-order transactions and app engagement are different metrics. They cannot be ranked without matching definitions, time periods and denominators.

For an analyst, the useful question is not simply which brand “is more digital.” It is how digital activity affects transactions, labor, capacity, customer retention and sales mix. Chipotle’s reported digital percentage provides a revenue mix measure. Starbucks’ cited disclosures provide strategic direction and operating initiatives, but not a matching revenue-share statistic.

Which company has the more asset-intensive model?

Starbucks has a mixed model. Company-operated stores account for most revenue, but licensed stores can add locations without the parent operating every café directly, and Channel Development creates sales outside the store network. This gives Starbucks several ways to expand, with different levels of capital commitment and operating control.

Chipotle’s footprint is much more directly operated. Of the 4,042 owned restaurants reported at December 31, 2025, 104 were international; only 14 additional international restaurants were partner-operated. Expansion therefore places more of the restaurant’s staffing, occupancy, execution and investment decisions inside Chipotle’s operating model.

Neither structure is automatically better. A company-operated store can provide greater control over service, food and brand standards while exposing the company to more direct costs. Licensing can broaden reach and change the capital burden, but it also introduces reliance on partners. The right comparison depends on the return generated by each format, not on ownership percentage alone; the cited figures do not establish a definitive winner on returns.

How to compare their growth strategies without mixing unlike measures

Question Starbucks answer Chipotle answer
Did total revenue grow in fiscal 2025? Yes, to $37.2 billion, up 3% Yes, to $11.9 billion, up 5.4%
Did mature-location sales grow? No in North America: comparable-store sales fell 2% No: comparable restaurant sales fell 1.7%
What did management identify as a major growth engine? New stores, comparable-store sales and operating-margin management New restaurant openings were the primary driver of the reported revenue increase
What is the stated forward plan? Fiscal 2028 framework: at least 5% revenue growth, at least 3% comparable sales growth and more than 2,000 net new global stores The cited material emphasizes the operating model, digital sales and 2025 openings; it does not provide a directly comparable multi-year target in the supplied figures
What should be watched next? Transactions, average ticket, service execution, comparable sales, margins and the pace and mix of new stores Comparable restaurant sales, new-unit productivity, digital mix and the pace and economics of company-owned openings

This framework prevents a common error: treating a higher revenue-growth percentage as proof of stronger same-store demand. In fiscal 2025, both companies added revenue while comparable sales declined. Chipotle’s reported growth was primarily opening-led, while Starbucks described a broader combination of store openings, existing-store sales and margin management.

What the numbers say about current strategic pressure

Starbucks’ immediate issue is traffic and experience

The 4% North America transaction decline is more informative than the 2% comparable-sales decline alone. The average ticket rose 2%, which partially offset fewer transactions. Starbucks’ service, staffing, hours, menu and coffeehouse investments are therefore aimed at improving the customer experience and restoring visit frequency while the company continues to expand.

Chipotle’s immediate issue is sustaining opening-led growth

Chipotle’s 5.4% revenue increase came with a 1.7% comparable-restaurant decline, and management said openings primarily drove the gain. The next analytical question is whether new restaurants can continue adding sales while the established base returns to positive comparable growth. Digital ordering and Chipotlane-equipped openings are important parts of that equation, but the reported figures alone do not establish future unit economics.

A practical checklist for reading future results

  1. Identify the fiscal period. The companies have different reporting calendars and business mixes, so label every number with the company and fiscal year.
  2. Separate total revenue from comparable sales. Total revenue reflects the entire footprint and other channels; comparable sales focus on an established location base.
  3. Check transactions and ticket separately. A higher ticket can mask weaker traffic, as Starbucks’ North America fiscal 2025 figures illustrate.
  4. Measure openings by ownership and format. Starbucks’ company-operated and licensed additions are not equivalent to Chipotle’s company-owned openings.
  5. Use digital metrics only with matching definitions. Chipotle’s 36.7% digital share is food-and-beverage revenue for fiscal 2025; it is not interchangeable with Starbucks loyalty or app statistics.
  6. Mark targets as targets. Starbucks’ fiscal 2028 framework is forward-looking and should not be reported as an achieved result.
  7. Ask what caused growth. A release may attribute revenue growth to openings, pricing, mix, licensing, channels or comparable-store performance. Preserve that attribution instead of supplying an unsupported explanation.

Bottom line: two growth systems, not one head-to-head race

Starbucks is a diversified coffeehouse and beverage platform whose fiscal 2025 revenue was led by company-operated stores but supplemented by licensing and Channel Development. Its stated recovery plan combines service and coffeehouse improvements with menu, loyalty and disciplined expansion, and its fiscal 2028 framework sets targets for both comparable sales and new stores.

Chipotle is a more concentrated, predominantly company-owned fast-casual restaurant chain. In fiscal 2025, revenue grew faster in percentage terms, but comparable restaurant sales declined and management said new openings primarily drove the increase. Its 334 company-owned openings, 257 Chipotlane openings and 36.7% digital-sales share describe a growth system centered on restaurant expansion and digitally enabled convenience.

The fairest conclusion is therefore conditional: Chipotle reported faster fiscal 2025 revenue growth, while Starbucks operates the larger and more diversified revenue model. Neither result alone proves superior long-term performance. To understand which strategy is working, track mature-location demand, transaction trends, new-unit productivity, ownership mix and the precise definitions behind every digital and growth metric.
