Starbucks vs. Chipotle: How Their Business Models and Customer Economics Differ

Starbucks and Chipotle are not the same kind of restaurant business. Starbucks combines company-operated coffeehouses, licensed locations and channel products, while Chipotle is predominantly a company-operated fast-casual restaurant chain. That difference affects who funds stores, how revenue is recorded, how growth is financed and what a customer transaction is worth to the company.

FY2025 public data show a similar immediate pattern at both chains: fewer comparable transactions, partly offset by higher spending per transaction. Starbucks reported a 2% decline in North America comparable sales, with transactions down 4% and average ticket up 2%. Chipotle reported a 1.7% decline in comparable restaurant sales, with transactions down 2.9% and average check up 1.2%. Those figures describe traffic and basket changes, not customer lifetime value. No common disclosure proves that one chain has a more valuable customer.

Two different operating systems for repeat food occasions

Starbucks sells through several economic channels

Starbucks earns money from stores it operates itself, from licensed stores and from other activities such as packaged coffee and related channel revenue. In a company-operated café, Starbucks records the customer’s purchase as store revenue and carries the labor, occupancy, supplies, maintenance and other operating costs. In a licensed café, the licensee operates the location and pays the investment and operating costs. Starbucks instead sells branded products and supplies to the licensee and earns royalties based on retail sales.

This distinction changes both the size and the quality of reported revenue. A company-operated sale is generally recorded as the full amount paid by the customer. A licensed relationship produces product-supply revenue and royalties rather than the entire retail sale, so it shifts capital and day-to-day operating responsibility to the licensee. Starbucks says licensed stores generally have lower gross margin but higher operating margin than company-operated stores because of that structure.

Chipotle is built around company-owned restaurants

Chipotle’s core model is a focused fast-casual restaurant format serving burritos, bowls, quesadillas, tacos and salads made with fresh ingredients. Its FY2025 filing listed 4,042 company-owned restaurants as of December 31, 2025: 3,938 in the United States and 104 internationally. It also listed 14 international partner-operated restaurants; the company’s earnings release reported 4,056 restaurants in total.

Because nearly all locations are company-owned, Chipotle records the restaurant sale and bears the direct labor, food, occupancy and operating costs itself. The model gives Chipotle direct control over execution and customer data, but it also requires the company to fund more of the real-estate, construction and operating base than a franchising or licensing-heavy system would.

Where each company gets its revenue

Starbucks’ FY2025 revenue mix

Starbucks Corporation reported $37.184 billion in net revenue for the fiscal year ended September 28, 2025. The filing separates that total into company-operated stores, licensed stores and other revenue.

Starbucks revenue source FY2025 amount What the category represents
Company-operated stores $30.745 billion Retail sales from stores Starbucks operates
Licensed stores $4.350 billion Product and supply sales to licensees plus royalties on licensed retail sales
Other revenue $2.089 billion Channel and consumer-product activity outside the two store categories
Total net revenue $37.184 billion Company-wide FY2025 revenue

Starbucks says licensed stores generated 12% of FY2025 net revenue. That percentage refers to Starbucks’ reported licensed-store revenue, not all sales made by licensees at their counters. The company also has a broader packaged-coffee relationship: under the Global Coffee Alliance, Nestlé controls distribution of Starbucks packaged coffee products outside Starbucks stores. That activity helps explain why Starbucks’ economics extend beyond the café visit, although the store business remains the central customer-facing engine.

Chipotle’s restaurant-centered revenue

Chipotle reported $11.9 billion in FY2025 revenue, up 5.4% from the prior year. The company attributed the growth primarily to new restaurants. Its public disclosures do not present a Starbucks-style three-part revenue mix because the business is concentrated in restaurant sales. Partner-operated international restaurants are a small part of the footprint; company-owned restaurants generate the overwhelming majority of sales.

The difference in scale should not be mistaken for a difference in store productivity. Starbucks’ $37.2 billion includes a large store base, licensed-store supply and royalty activity, and other revenue. Chipotle’s $11.9 billion is much more tightly tied to its restaurant operations. Revenue totals answer “how large is the company?” but not “how attractive is one typical customer visit?”

Ownership determines who carries the costs and the risk

What Starbucks retains

  • Starbucks funds and operates its company-operated coffeehouses and records the full retail sale.
  • It supplies branded products to licensees and collects royalties instead of operating every licensed café.
  • Its channel business adds packaged-product and other revenue that does not come from a customer ordering at a Starbucks-operated counter.

The licensed model can expand Starbucks’ presence with less company-funded capital and fewer direct store operating obligations. The trade-off is that Starbucks records less revenue per end-customer sale than it would from a company-operated store, and the customer’s experience is partly controlled by the licensee. Starbucks’ statement that licensed stores generally carry lower gross margins but higher operating margins captures that trade-off at the accounting level.

What Chipotle retains

  • Chipotle generally owns the restaurant operation, staffing, food purchasing and customer-service execution.
  • It captures the restaurant sale directly and pays the associated operating costs.
  • Expansion requires more direct investment, but successful new units can add sales and restaurant-level profit without sharing the economics with a conventional franchisee.

Chipotle’s small partner-operated international component means it is not literally 100% company-owned. It is, however, predominantly company-operated, so its customer economics are easier to connect to the performance of its own restaurants than Starbucks’ blended store-and-license model.

Revenue scale and margins are not interchangeable

FY2025 measure Starbucks Chipotle How to read it
Net or total revenue $37.184 billion $11.9 billion Company-wide accounting revenue for each fiscal year
Consolidated operating margin 7.9% 16.2% Operating profit after company-wide operating expenses
Comparable-sales measure North America comparable store sales: down 2% Comparable restaurant sales: down 1.7% Different scopes and company definitions
Comparable transactions Down 4% Down 2.9% Traffic proxy within each company’s comparable set
Average ticket or check Up 2% Up 1.2% Higher spend per transaction partly offset traffic declines

Starbucks’ 7.9% consolidated operating margin and Chipotle’s 16.2% consolidated operating margin are the appropriate company-wide figures for a high-level comparison. Chipotle also reported a 25.4% restaurant-level operating margin. It defines that measure as total revenue less direct restaurant operating costs, expressed as a percentage of revenue. It excludes costs accounted for outside direct restaurant operations, so it cannot be compared with Starbucks’ 7.9% consolidated margin as if both were the same profitability measure.

A restaurant-level margin can be useful for judging the economics of Chipotle’s units, but it leaves out corporate expenses and other costs that still affect shareholders. Starbucks’ consolidated margin includes the broader company structure, including its licensed and channel activities. Comparing the two without matching definitions would make Chipotle appear more profitable simply because one figure is calculated before more costs are deducted.

What FY2025 traffic and ticket data say about customers

Starbucks North America: fewer transactions, higher ticket

Starbucks reported a 2% decline in North America comparable store sales for FY2025. Transactions fell 4%, while average ticket increased 2%. Starbucks attributed the ticket increase primarily to the annualization of pricing. In practical terms, the company sold fewer comparable transactions, and the amount collected per transaction partly cushioned that decline.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

North America is the stated geography, and the measure covers comparable Starbucks stores rather than every store in the global system. It therefore describes the mature North American store base represented in the company’s comparable-store calculation, not the economics of a newly opened café or a licensed location outside that scope.

Chipotle: a smaller traffic decline and higher check

Chipotle reported a 1.7% decline in comparable restaurant sales in FY2025. Comparable transactions decreased 2.9%, while average check rose 1.2%. Chipotle defines comparable sales and transactions using company-owned restaurants that have operated for at least 13 full calendar months.

That definition matters. The result excludes the early ramp period of new restaurants and focuses on established company-owned units. It is not a direct measurement of every restaurant in the 4,056-unit system, nor does it include the same store-ownership mix used in Starbucks’ North America figure.

What the two pairs of percentages do and do not prove

Both companies show the same directional pattern: traffic was weaker, and higher spending per visit softened the effect. The figures do not establish that customers visited less often over their entire relationship with either brand; they measure transactions in a comparable-store framework for one fiscal year.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Nor does average ticket or average check by itself separate price from mix. Starbucks gave a pricing explanation for its ticket increase. The cited Chipotle disclosures do not isolate how much of the 1.2% check increase came from pricing, menu mix, add-ons or basket composition. A customer buying a more expensive item, adding a side or paying a higher menu price can all increase the average without proving a change in visit frequency or loyalty.

Loyalty programs create obligations before revenue is recognized

How Starbucks Rewards works economically

Starbucks Rewards is primarily spend-based. Customers can earn Stars in various ways, including purchases, and redeem Stars for free products. Starbucks estimates the selling price associated with earned Stars, defers that amount as a performance obligation and recognizes the related revenue when the reward is redeemed. The filing says Stars generally expire after six to twelve months, depending on the market.

For customer economics, the important point is that a purchase can create a future redemption obligation. The initial transaction is not necessarily the moment Starbucks recognizes all of the related economic value. Redemption behavior, expiration and the estimated value of the reward affect when deferred revenue moves into recognized revenue.

How Chipotle Rewards works economically

Chipotle Rewards members generally earn points for each dollar spent. Promotions can provide bonus points or other rewards, and rewards are primarily free food and beverage items. Chipotle defers revenue associated with earned points and rewards and recognizes it when customers redeem them.

Chipotle says issued rewards generally expire after one to two months, while points generally expire after six months of account inactivity. Those periods are shorter or differently structured than Starbucks’ Star-expiration range, so the two programs should not be treated as equivalent liabilities or engagement measures.

Loyalty feature Starbucks Rewards Chipotle Rewards
Primary earning description Stars earned in various ways, including purchases Generally points for each dollar spent; promotions may add bonuses
Main reward Free product Primarily free food and beverage items
Revenue treatment Estimated selling price of earned Stars is deferred until redemption Revenue related to earned points and rewards is deferred until redemption
Expiration disclosed in FY2025 filing Stars generally expire after six to twelve months, depending on market Issued rewards generally expire after one to two months; points generally expire after six months of account inactivity

These accounting treatments make loyalty activity relevant to customer economics, but they do not produce a comparable customer lifetime value. Neither company publicly provides a matched measure of spend per active member, visits per member, retention, redemption cost or lifetime gross profit.

Digital ordering is disclosed differently

Chipotle reports a defined digital share

Chipotle reported that digital sales represented 36.7% of total food and beverage revenue in FY2025. Its definition includes revenue from company-owned restaurants generated through the Chipotle website, app or third-party delivery aggregators. The measure also includes revenue deferrals related to Rewards.

Because the denominator and channel definition are stated, the 36.7% figure is useful for understanding how much of Chipotle’s company-owned restaurant revenue was associated with digital ordering and delivery channels. It is not the same as the percentage of customers who are members, the percentage of orders placed through the app, or the percentage of sales made for delivery.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Starbucks discloses activity, not a matched percentage

The cited Starbucks FY2025 materials do not establish a directly comparable digital-sales share. Starbucks describes Mobile Order and Pay at participating locations in several markets, but that disclosure does not provide a percentage that can be placed beside Chipotle’s 36.7% without reconciling the denominator, geography, ownership scope and treatment of loyalty-related revenue.

Starbucks’ FY2025 investor materials reported 34.2 million active U.S. Rewards members, defined as 90-day active members. That is a membership-engagement figure, not a digital-sales percentage. It also cannot be compared with a Chipotle member count because the cited materials do not provide a Chipotle count using the same 90-day window and active-member definition.

Physical format and growth economics

Chipotlanes are a deliberate expansion format

Of the 334 company-owned restaurants Chipotle opened in 2025, 257 included a Chipotlane. Chipotle says Chipotlanes improve access and convenience and help new restaurants’ sales, margins and returns. Those are management’s claims about the format, not an independent test of its performance.

The format matters to customer economics because it is designed around digital pickup and throughput as well as the in-restaurant line. It can make a repeat visit more convenient, but the disclosed 36.7% digital share still includes third-party delivery and other defined digital revenue, so it cannot be used to attribute all digital behavior specifically to Chipotlanes.

Starbucks’ mix supports reach through licensing

Starbucks can place its brand in locations where a licensee supplies capital and manages operations, while Starbucks earns supply revenue and royalties. That can broaden availability and reduce the company’s direct store burden. It also means customer experience, staffing and local execution may vary more by ownership type than in a predominantly company-operated system.

The two expansion approaches therefore optimize different constraints. Chipotle’s model emphasizes direct control and unit-level economics. Starbucks’ model combines direct control in company-operated stores with a lower-capital licensed channel and a separate packaged-product business.

Which chain has better customer economics?

There is no defensible single winner in the public data. “Customer economics” can mean at least five different things, and the available disclosures answer some of them but not all.

1. Traffic and visit resilience

On the FY2025 comparable measures, Starbucks North America transactions fell 4%, while Chipotle comparable transactions fell 2.9%. The scopes differ, so the figures indicate direction within each chain rather than a controlled head-to-head test. Neither number reveals a customer’s annual visit count across all store types.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

2. Spend per visit

Starbucks’ North America average ticket rose 2%, and Chipotle’s average check rose 1.2%. Starbucks linked its increase primarily to annualized pricing; Chipotle’s cited materials do not provide a complete price-versus-mix decomposition. A larger ticket does not necessarily mean a more loyal customer or a higher lifetime value.

3. Profit generated by the company

Starbucks’ 7.9% consolidated operating margin and Chipotle’s 16.2% consolidated operating margin show different company-wide profitability profiles for FY2025. Chipotle’s 25.4% restaurant-level margin is a narrower measure and should be used to study direct restaurant economics, not to declare a three-to-one advantage over Starbucks’ consolidated margin.

4. Capital intensity and control

Starbucks’ licensed stores shift operating costs and capital investment to licensees, while Chipotle generally funds and operates its own restaurants. A Starbucks customer transaction can therefore sit inside a business model with less company capital at risk in the licensed channel. A Chipotle transaction gives the company more direct control and a more straightforward connection between the sale and the unit’s costs.

5. Loyalty value

Both programs create deferred-revenue obligations tied to future rewards, but their earning rules and expiration periods differ. Starbucks reports 34.2 million active U.S. Rewards members on a 90-day definition; the cited Chipotle materials do not establish a directly comparable active-member base. Membership scale alone would not reveal spend, frequency, redemption cost or retention.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What the filings cannot tell you

  • Neither company discloses a common customer lifetime value calculated with the same method.
  • The public figures do not establish spend per active member, annual visits per member or retention on a matched basis.
  • Average ticket and average check changes do not independently isolate menu pricing, product mix, add-ons and basket size.
  • Starbucks’ North America comparable-store figures and Chipotle’s comparable company-owned-restaurant figures cover different geographies, ownership sets and calculation practices.
  • Chipotle’s 36.7% digital share cannot be compared directly with a Starbucks digital percentage because the cited Starbucks materials do not provide a matched measure.
  • The evidence is primarily FY2025. Later quarterly results could change the direction of traffic, ticket, margins or digital adoption.

The defensible conclusion

Starbucks is a diversified coffee-and-consumer-products system whose economics blend company-operated cafés, licensed stores and channel revenue. Chipotle is a much more concentrated, predominantly company-owned restaurant operator. Starbucks’ licensed model can move capital and operating responsibility to partners; Chipotle keeps control and most unit economics in-house.

In FY2025, both chains relied partly on higher spending per transaction to offset fewer comparable transactions. Starbucks was the larger company by revenue, while Chipotle reported the higher consolidated operating margin and a separately defined 25.4% restaurant-level margin. Those figures are informative only when their accounting scopes remain attached.

The strongest conclusion is therefore not that one chain has universally superior customer economics. It is that each monetizes repeat occasions through a different system: Starbucks combines multiple ownership and revenue channels around coffeehouse frequency and loyalty, while Chipotle concentrates on company-operated restaurant throughput, digital ordering and new-unit expansion. A true customer-lifetime comparison would require disclosures neither company currently provides on a common basis.
