Choose direct speech-to-speech (S2S) when immediate turn-taking, interruption handling, expressive prosody or speaker identity define the experience. Choose a cascaded speech-to-text-to-speech (STT-LLM-TTS) pipeline when you need inspectable transcripts, policy checks, retrieval, deterministic tool calls, independent component upgrades or broad vendor choice. A hybrid can use direct audio for ordinary conversation while routing consequential actions through a text-audited path.
What the two architectures actually do
The difference is where language becomes text. In a direct S2S system, an audio model maps incoming speech to outgoing speech without making an intermediate transcript the central representation. In a cascade, automatic speech recognition (ASR or STT) first produces text; a language model, translator or application logic processes that text; text-to-speech (TTS) then synthesizes the reply. Google describes this sequence as speech recognition, machine translation or language-model processing, followed by speech synthesis.

Direct speech-to-speech
A direct model consumes a streaming audio signal and predicts speech output, often through an intermediate acoustic representation that is not exposed as a user-facing transcript. Because the path stays in audio, the model can use timing, pitch, pauses, emphasis and other paralinguistic cues that disappear when speech is reduced to words. It may also preserve characteristics of the source speaker in translation or voice interaction.

That does not make every direct model automatically natural or fast. Streaming chunk size, lookahead, endpointing, inference hardware, network transport and output buffering determine the delay a user experiences. Model maturity and language coverage vary substantially.

Cascaded speech-to-text-to-speech
A cascade exposes a text boundary between components. The recognizer creates a transcript, application code or a language model interprets it, and a speech synthesizer renders the response. You can store each handoff, inspect it, redact sensitive fields, apply a policy rule, ask for confirmation, or replace one component without retraining the others.
The same boundaries introduce work and possible errors. A recognition mistake can be mistranslated or acted upon, and the language model’s output can be mispronounced or poorly rendered by TTS. Computation and inference latency accumulate across stages, as Meta has noted for cascaded recognition, translation and synthesis.
Hybrid designs
A hybrid separates the conversational surface from high-consequence operations. Direct S2S can handle greetings, clarifications and back-channeling, while a parallel transcript or an explicit text route handles account changes, purchases, medical instructions, security settings and other actions that need review. The handoff can require a confirmation phrase or a structured tool-call record before anything irreversible happens.
Which approach has lower latency?
Direct S2S has the architectural advantage because it removes intermediate text handoffs, serialization and separate synthesis stages. Google DeepMind reported a streaming end-to-end model with a two-second delay in 2025, compared with the four-to-five-second delays it described as common in existing speech-to-speech translation systems. Those figures are specific to the reported model and test setup, not a guarantee for every provider or application.
A cascade can still feel quick when all stages stream: the recognizer emits partial text, the language model begins before the utterance is complete, and TTS starts on stable clauses rather than waiting for a full answer. Conversely, a poorly configured direct model can feel slow if it waits for long lookahead windows or buffers too much audio.
| Latency factor | Direct S2S | Cascaded STT-LLM-TTS |
|---|---|---|
| Intermediate text handoff | Removed from the main path | Required between recognition and language processing, then text-to-speech |
| Published example | Two-second delay reported by Google DeepMind in 2025 for one streaming model | Google DeepMind described four-to-five-second delays as common in existing systems |
| What still controls perceived delay | Lookahead, endpointing, chunk size, transport, hardware and output buffering | All of those factors plus ASR, language-model and TTS scheduling |
| Best measurement | Time from the user’s final audible syllable or barge-in to the first useful audio | Measure the same interval and record each stage’s contribution |
Measure time to first audible response and time to a complete, intelligible response separately. A system that starts quickly but pauses repeatedly may be less usable than one that begins a fraction later and speaks continuously. Test interruption recovery as well: the important number is how quickly the system stops, incorporates the new speech and responds after a user barges in.
Which sounds more natural?
Direct S2S has access to acoustic information that a transcript cannot carry reliably. Pitch contours, speaking rate, hesitation, laughter, emphasis and breathiness can influence how a response should be phrased or voiced. Google has described cascades as vulnerable to loss of paralinguistic and non-linguistic information. Meta’s work on discrete speech units likewise separates linguistic content from prosodic information rather than requiring every cue to pass through written text.

Direct translation research has also demonstrated retention of the source speaker’s voice. That can matter when a translated message should still sound like the same person. However, voice retention is a model capability, not a universal property of all direct systems, and it introduces consent, impersonation and identity-security requirements.
Cascades can produce excellent speech when the application deliberately controls style. A language model can add explicit emotional or conversational instructions, and a modern TTS engine can render them consistently. The trade-off is that the style must be inferred from text or separately supplied metadata; the original acoustic cues are not automatically available at the TTS stage.
Which approach is easier to control, audit and secure?
A cascade is usually easier to govern because every major handoff is readable. Teams can retain the recognized transcript, the normalized text sent to the language model, retrieved documents, tool arguments, policy decisions and final response text. Those artifacts support debugging, redaction, replay, quality review and compliance reporting.
- Redaction: remove account numbers, addresses or health information before storage or model calls.
- Policy checks: block disallowed requests or require a human review based on transcript content.
- Deterministic actions: validate a structured tool call against an allow-list before execution.
- Evaluation: compare recognition, reasoning and speech output independently instead of judging only the final waveform.
- Component replacement: change ASR, the language model or TTS without rebuilding the entire voice system.
Direct S2S keeps the main path inside one audio model, so teams should add explicit controls when actions are consequential. A parallel transcription service can create an audit record; a moderation classifier can inspect audio or transcript; and a tool gateway can require structured arguments plus confirmation. These layers may reduce some latency and simplicity advantages, but they prevent a pleasant conversation from becoming an untraceable transaction.
Recommended Free Tools
Do not assume that a direct model has no safety features. The practical question is whether your team can observe, test and enforce the controls your use case requires, not whether the architecture has a particular label.
What happens to accuracy and errors?
Each architecture has a different error profile. A cascade exposes errors at each stage, making them easier to locate but allowing them to compound. A misheard name can produce the wrong translation, which can then trigger an incorrect tool call. Direct S2S avoids some text-boundary errors but can be harder to diagnose because the internal representation is not a transcript and an audio mistake may not have a single obvious source.
Google Research reported in 2019 that its original direct sequence-to-sequence speech-translation system slightly underperformed a direct speech-to-text translation plus TTS cascade on two Spanish-to-English datasets. That result describes an early system and benchmark, not a permanent ranking. It is a reminder to compare current models on your own audio, domains and languages rather than treating “end-to-end” as synonymous with higher quality.

For a cascade, score at least word or character error rate for recognition, translation quality where applicable, response correctness and pronunciation. For direct S2S, add semantic accuracy checks that do not depend solely on a transcript, then have reviewers assess meaning, omissions, speaker consistency, prosody and interruption behavior.

Text is not a neutral intermediate for every language. Meta AI reported in 2022 that more than 40% of the world’s languages lack writing systems, creating a barrier for text-dependent pipelines. A direct S2S approach can, in principle, translate between unwritten languages without requiring a standardized orthography.
That advantage is a research direction, not permission to assume quality. Verify training data, dialect coverage, code-switching behavior, speaker balance and safety performance for each target language. A language may be technically supported while still performing poorly on names, numbers or regional accents.
Meta’s discrete-unit experiments used the Fisher Spanish-English corpus, reported at 139,000 sentences and approximately 170 hours. The work reported a 6.7 BLEU improvement over a baseline direct S2ST system that predicted spectrogram features. Later experiments reported at least a 6.5 BLEU gain from self-supervised pretraining and an additional 2.7 BLEU gain from weakly supervised data augmentation. These are research results under the stated experimental conditions; they are not forecasts for your language pair or production traffic.
Google DeepMind’s 2025 streaming deployment initially covered five Latin-based language pairs: English with Spanish, German, French, Italian and Portuguese. Initial coverage should be read as a launch scope, not a statement that other languages are impossible or equally mature.
How to choose for a specific product
| Product requirement | Best starting point | Reason |
|---|---|---|
| Natural interruption, back-channeling and expressive turn-taking | Direct S2S | Fewer text handoffs and access to acoustic cues; validate real-world latency and barge-in recovery. |
| Full transcript, audit trail and redaction | Cascaded STT-TTS | Readable artifacts exist at each boundary. |
| Complex retrieval, routing or deterministic tools | Cascade or hybrid | Text checkpoints simplify validation, permissions and confirmation. |
| Speaker-voice retention or emotional cues | Direct S2S | The end-to-end audio path can preserve non-linguistic information; verify consent and identity safeguards. |
| Many vendors and independent upgrades | Cascade | ASR, language model and TTS can be swapped separately. |
| Languages without standard writing systems | Direct S2S research path | Text dependence is a barrier, but language-specific quality must be demonstrated before launch. |
If two or more rows point in opposite directions, start with a hybrid pilot. Keep the user-facing path simple, but create a transcript and policy checkpoint for anything that changes money, access, records or safety.
Implementation blueprint for a direct S2S app
- Define the audio contract. Specify sample rate, channel layout, codec, chunk duration, maximum utterance length and whether the model receives microphone audio, telephony audio or uploaded files.
- Design streaming and endpointing together. Decide how much lookahead is acceptable, how silence ends a turn and what happens when the user speaks again during output. Use a short, configurable endpointing window rather than a fixed pause that ignores the conversation context.
- Add interruption control. Detect barge-in locally when possible, stop or duck outgoing audio immediately, cancel the pending generation and feed the new speech into the same session. Log the time from interruption to resumed response.
- Build a parallel observability path. Generate a transcript or semantic event stream for debugging, analytics and policy review. Mark it as an audit representation; do not treat it as perfectly faithful to every acoustic cue.
- Gate tools outside the audio model. Convert an intended action into a structured request, validate authorization and parameters, and require confirmation for irreversible operations. Keep credentials and side effects in a service that the model cannot directly control.
- Test voice and identity safeguards. Obtain consent for voice likeness, detect attempted impersonation where relevant, and provide a way to revoke or change a voice profile.
- Load-test representative concurrency. Measure queueing, GPU or accelerator utilization, dropped chunks, reconnect behavior and cost per completed conversation under realistic simultaneous sessions.
Implementation blueprint for a cascaded stack
- Stream partial recognition safely. Distinguish provisional words from finalized text so the language model does not act on an unstable command. Preserve timestamps and confidence values.
- Normalize before reasoning. Convert dates, numbers, units and proper names into a canonical form while retaining the original transcript for audit.
- Separate conversation from actions. Let the language model produce a response and, when needed, a typed tool request. Apply schema validation, permission checks and business rules before execution.
- Moderate at multiple boundaries. Check incoming text, retrieved context, model output and the final speech text. Redact sensitive fields before persistence or third-party processing.
- Stream TTS in stable clauses. Start synthesis when a clause is unlikely to change, but avoid speaking a sentence that depends on a later correction. Keep prosody instructions explicit and consistent.
- Correlate every event. Use one conversation identifier across audio chunks, transcript revisions, model calls, tool results and audio output so a disputed action can be reconstructed.
Benchmark both architectures before committing
A vendor demo rarely exercises the conditions that determine production behavior. Build a test set from your own microphones, telephony channels, rooms, accents, speaking rates, code-switching and domain vocabulary. Include overlapping speakers, background noise, silence, false starts and users who change their mind mid-sentence.

- Meaning: transcription accuracy for a cascade, semantic accuracy for both designs, omitted or added information, names, numbers and negation.
- Actions: tool-call correctness, parameter accuracy, authorization failures, confirmation compliance and resistance to prompt injection through speech.
- Safety: moderation coverage, redaction success, refusal consistency, sensitive-data retention and human-review escalation.

- Operations: compute utilization, concurrent-session capacity, reconnect success, audio loss, observability completeness and cost at representative volume.
Run identical scenarios through both architectures, score them with blind human review where possible, and report distributions rather than one best-case latency. Keep research or product-specific figures labeled as such; a published BLEU score or delay does not predict your network, model configuration or language pair.
Common failure modes and practical fixes
The direct model responds late despite streaming
Check endpointing and lookahead first. Long silence thresholds and large audio buffers can erase the theoretical advantage. Reduce chunk and buffer sizes carefully, then verify that recognition quality and interruption stability do not collapse. Measure network and queueing time separately from model inference.
The cascade acts on a wrong partial transcript
Require finalized or high-confidence spans for high-risk intents. Keep provisional text available for conversational acknowledgments, but block purchases, account changes and external messages until the transcript stabilizes and the user confirms.
Users talk over the assistant
Implement barge-in as a first-class state transition, not a volume fade. Cancel generation, stop queued audio, preserve the unfinished turn for diagnostics and begin a new turn from the user’s speech. Test interruptions during both short acknowledgments and long answers.
Direct output sounds expressive but says the wrong thing
Add semantic evaluation and a parallel transcript. Route tool intents through a text or structured representation that can be checked against the user’s words. Do not let natural prosody substitute for confirmation of a consequential action.
The cascade sounds flat or loses the user’s emotion
Pass explicit style metadata from the recognizer or conversation state to TTS, and evaluate whether the metadata is reliable. If preserving source emotion or speaker identity is central, compare a direct model or hybrid audio path rather than trying to infer every cue from plain text.
A new language works in a demo but fails in production
Test dialects, names, numbers, mixed-language speech and noisy channels before committing. For languages with limited written resources, verify direct-model training coverage and collect native-speaker evaluations; “supported” should mean your measured task quality, not merely an API option.
Best Value
Cost, ownership and portability
No universal price advantage is established for either architecture. Direct S2S may reduce the number of networked model calls and simplify turn coordination, but large audio models can demand substantial accelerator capacity. A cascade adds services and observability overhead while allowing each component to be scaled, cached or replaced independently.
Portability usually favors a cascade because ASR, language and TTS interfaces can be standardized separately. Direct S2S can reduce integration code for a narrow experience, yet switching providers may require retuning audio formats, safety layers, evaluation sets and voice behavior together. Compare total operating cost under your concurrency, retention, moderation and uptime requirements rather than counting API calls alone.
Recommended architecture by app pattern
Customer-support voice agents
Use a cascade or hybrid when agents must quote account data, follow policy scripts, create tickets or leave an auditable record. Direct S2S can improve greetings, empathy and interruption handling, but keep retrieval and account changes behind text or structured checkpoints.
Free tools Windows power users keep installed
One-click scans. No signup required.
Live interpretation and translation
Direct S2S is attractive when low delay, prosody and speaker-voice continuity matter. Benchmark terminology, names, turn boundaries and language-pair quality; retain a transcript for dispute resolution where the conversation is consequential.
Accessibility and hands-free interfaces
Choose based on the user’s primary need. If rapid interruption and natural dialogue reduce cognitive load, direct S2S may be preferable. If users need searchable records, captions, correction or assistive review, a cascade’s transcript is a major product feature.
Financial, legal and health workflows
Favor a cascade or a hybrid with a mandatory text-audited action path. The ability to show exactly what was heard, what rule was applied and what the user confirmed generally outweighs a modest gain in conversational naturalness.
Final recommendation
Start with direct S2S when the product’s value is an immediate, expressive conversation and the action surface is limited. Start with STT-LLM-TTS when inspection, policy enforcement, retrieval, deterministic tools or component interchangeability are non-negotiable. For most serious applications, a hybrid is the safest progression: let audio carry the human conversation, but let text and structured validation govern decisions that can harm a person, alter data or spend money.
