Should an Indie Game Get a Sequel or a New IP? A Practical Decision Guide

By Freedom251 Team · · 13 min read

Choose a sequel when the shipped game has a demonstrable audience, the team knows what those players value, and the next installment can deliver a visible improvement while reusing technology, production knowledge, or world-building assets. Choose a new IP when the best opportunity depends on a different hook, audience, tone, or market position—and you can explain its appeal without borrowing trust from the old brand.

Do not decide by instinct alone. Score both options against audience proof, differentiated promise, reusable technology and content, scope and runway, rights or partner constraints, and discoverability burden. Then build a small validation slice before committing the studio’s full budget.

The decision in one view

Choose a sequel if… Choose a new IP if…
The original has sustained sales, strong reviews, active community channels, or meaningful wishlists. The strongest idea is mechanically or emotionally unlike the previous game.
Players can describe what should be expanded, fixed, or deepened. The original audience is too small, mismatched, or tied to a premise the team no longer wants to serve.
Engine, tools, pipelines, systems, or art can be reused without making the game feel like a paid expansion. Reuse would force compromises in genre, camera, tone, or business model.
A one-sentence improvement is obvious in a short playable slice. Strangers understand and want the new proposition without prior familiarity.
Existing platform relationships and community channels reduce launch friction. The studio wants portfolio diversification and can fund the extra discovery and marketing work.

A sequel is not automatically safer, and a new IP is not automatically more creative. The right choice is the one that can reach a credible market test before your runway ends, with evidence strong enough to justify the next production milestone.

Why the choice is unusually consequential now

Market growth has slowed while development costs continue to rise. Boston Consulting Group reported approximately 1% compound annual gaming-revenue growth from 2021 through 2023, estimated 2024 industry revenue at $221 billion, and projected $266 billion for 2028. The same analysis warned that development budgets are outpacing revenue growth. For a small studio, an oversized bet can consume the cash needed to discover whether the concept works.

Team risk is also material. A 2024 Game Developers Conference survey of more than 3,000 developers found that 56% were worried about future layoffs. A decision that preserves optionality—short milestones, a testable slice, and a budget reserve—protects the studio better than a long pre-production commitment based only on enthusiasm.

Studio experience correlates with higher average revenue, but the figures are not a sequel guarantee. Video Game Insights’ 2024 report, using data current to 30 September 2024, recorded average revenue of $120,000 for a studio’s first indie game, $168,000 for its second, and $209,000 for its third or later game. These are observational averages; they do not isolate sequel status, genre, price, platform, team size, or marketing spend.

What a sequel actually reduces—and what it adds

Lower discovery and production uncertainty

An established title gives you real behavioral evidence: sales by region, review language, completion patterns, community questions, and the channels that brought players in. The team may already have build automation, save systems, input handling, localization workflows, art conventions, and platform certification knowledge. Those assets can shorten the path to a playable build.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Existing players also reduce the amount of explanation needed at launch. A recognizable name can improve the efficiency of community announcements, wishlisting campaigns, and press outreach, provided the sequel’s proposition is clear.

Expectation and comparison risk

Returning players bring a mental model of the first game. They compare controls, pacing, visual style, difficulty, price, and technical quality against that baseline. A change that feels exciting to the team may look like a betrayal to the core audience; a cautious iteration may look like an expansion sold at full price.

Brjann Sigurgeirsson’s Game Developers Conference session on SteamWorld Dig framed the central problem precisely: “So if you ever make a decent game, how can you build on that success and stay true to the world and characters without simply producing more of the same?” Treat that as a design test, not a slogan. If you cannot name what the sequel does that the original could not, the project is probably an expansion, remaster, or side story rather than a full sequel.

Brand concentration

A sequel deepens dependence on one universe. That can be efficient when the universe still has room to grow, but it leaves the studio exposed if the audience has moved on, the rights holder changes terms, or the premise no longer matches the team’s interests. Record those risks in the decision memo instead of assuming the brand will remain available on the same terms.

What a new IP buys—and what it demands

Creative and audience flexibility

A new IP lets you choose a genre, camera, tone, business model, and platform mix without defending an earlier promise. It can diversify the portfolio and create an asset the studio controls, subject to any publishing or licensing agreement. This is valuable when the original game’s audience is too narrow or when the team’s strongest capabilities have moved in another direction.

A higher explanation burden

Unknown names do not carry trust. Store visitors need to understand the hook from the capsule image, title, first trailer beat, and short description. The team must also establish why the game is worth wishlisting before reviews or word of mouth exist. A new IP therefore needs a sharper proposition and earlier communication tests than a sequel.

Validation is harder with limited participants

A 2024 study by Linåker, Bjarnason, and Fagerholm surveyed 10 indie developers and concluded that continuously testing and experimenting with ideas and features is essential for guiding development toward market viability. The study also found that time and resource limits restrict access to participants who represent the eventual market. A positive reaction from friends or a single community is useful, but it cannot stand in for broader evidence.

Use a six-axis decision memo

Write one memo that scores the sequel and the new IP on the same six axes. Use a 1–5 scale, where 1 means little or unverified evidence and 5 means strong, recent evidence. Every score needs a written assumption and an evidence source—sales data, review text, analytics, interviews, playtests, a rights agreement, or a production estimate.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Axis Questions to answer What a high score means
Audience proof Who has already paid, played, reviewed, joined the community, or wishlisted? Are those people reachable again? Recent, attributable behavior shows an addressable audience for this exact proposition.
Differentiated promise What changes for a sequel, or what is the new IP’s one-sentence hook? Can a player see it in a short slice? The benefit is specific, memorable, and visible before a long explanation is needed.
Reusable technology and content Which code, tools, pipelines, art, characters, systems, or production lessons transfer? What must be rebuilt? Reuse cuts time or risk without constraining the design or making the product feel recycled.
Scope and runway How long to a testable build, to content lock, and to launch? What cash and staff remain if milestones slip? The option reaches a credible market test with a reserve for delays and fixes.
Rights and partner fit Who controls the name, characters, technology, platform relationship, and publishing terms? Are approvals or royalties uncertain? Rights are documented, available for the schedule, and compatible with the intended business model.
Discoverability and marketing burden How will strangers find and understand the game? Which store assets, creators, events, media, or platform contacts are available? You can name repeatable channels and test the message at a cost the runway can support.

Weight the score to your constraint

Do not give every axis equal importance by default. A cash-constrained team should weight scope fit and time-to-test most heavily. A studio with a large, active community should weight audience proof and sequel demand more heavily. A team leaving a licensing arrangement should give rights and partner fit a veto-level weight.

Use this process:

  1. Write the studio’s binding constraint in one sentence, such as “We have nine months of payroll runway” or “Our existing community is active but concentrated on one platform.”
  2. Assign weights that add to 100%. Give the highest weights to the constraints that can end the project, not to the criteria that are merely attractive.
  3. Score the sequel and new IP independently. Do not let the sequel’s familiar name inflate its hook score, and do not let the new IP’s novelty inflate its audience score.
  4. Multiply each score by its weight and total the results. Treat a score as a decision aid, not a forecast of units or profit.
  5. List the two assumptions that most affect each option’s total. Those assumptions become the first validation tests.
  6. Set a kill or reshape threshold before seeing the test results. For example, require evidence that the core promise is understood and that the updated scope fits the remaining runway.

If an option wins only because of one uncertain assumption, it has not won yet. Convert that assumption into a cheap experiment and rescore the memo with observed evidence.

Build the smallest useful validation slice

The slice should prove the decision-specific promise, not demonstrate every planned feature. A sequel slice must show the improvement that justifies returning; a new-IP slice must show the hook that makes an unfamiliar game worth attention.

  1. Define the promise. Write one sentence beginning with the player outcome: “Players can …” Avoid internal language such as “improved systems” or “more content.”
  2. Choose one representative loop. Include the shortest sequence in which a player can experience the promise, including failure or completion feedback. Remove menus, lore, and secondary systems that do not affect the test.
  3. Test with two audiences. Invite existing fans and people who play comparable games but have not played the original. Record what each group remembers, misunderstands, asks for, and rejects.
  4. Run message experiments. Prepare two store-page messages and two key-art directions. Send a small, attributable traffic sample where possible so you can distinguish message performance from general exposure.
  5. Measure behavior and language. Track click-through, wishlist adds, demo completion, early retention, and stated purchase intent. Ask participants to explain the game in their own words before showing them your description.
  6. Re-estimate production. Update the feature list, staffing plan, calendar, cash requirement, and break-even model using what the slice revealed. Include the work needed to turn prototype code into shippable code.
  7. Rescore and decide. Keep the option with stronger evidence and a credible runway. Kill, narrow, or reposition the option whose promise remains unclear or whose scope cannot reach a market test.

These measurements are directional signals, not sales forecasts. Small samples can reveal confusion and obvious demand, but they cannot establish a precise conversion rate.

Design tests for a sequel

Separate continuity from repetition

List the elements players are returning for—characters, setting, progression, verbs, humor, or atmosphere—and mark each as retain, deepen, replace, or retire. The sequel should preserve the identity-forming elements while changing the player’s decisions or emotional payoff.

Make the improvement legible quickly

Show the new system, structure, or fantasy in the first minutes of the slice. If the difference appears only after several hours, a trailer, store page, and reviewer’s first session will not communicate it. A one-sentence improvement might be a new strategic layer, a radically different level structure, meaningful cooperative play, or a consequence system that changes the original loop.

Protect the old game’s value

Decide whether the sequel assumes prior knowledge. If it does, provide a concise recap and onboarding for newcomers. If it does not, avoid forcing returning players through tutorials that repeat the first game. Plan save transfers, accessibility settings, controller support, and performance targets early because returning players notice regressions immediately.

Check the expansion trap

Compare the planned feature set with the original’s largest add-on or late-game update. If the sequel’s content, systems, and presentation do not exceed that bar, consider a lower-priced expansion, standalone side story, or major update instead of a numbered release.

Design tests for a new IP

Test comprehension without context

Show the title, one image, and a short description to people who have never seen the old game. Ask what they think they do, who the game is for, and what makes it different. High enthusiasm paired with a wrong explanation signals a positioning problem, not validated demand.

Prove the hook before the lore

Put the distinctive mechanic, decision, or emotional situation in the first playable minutes. World-building can follow once players understand why the interaction is unusual. If the hook needs a paragraph of backstory before it is fun, simplify the opening or make the promise more concrete.

Choose a recognizable comparison carefully

Comparisons can help players locate an unfamiliar game, but they should clarify the experience rather than imply an unwanted feature set. Test several descriptions and remove any comparison that creates expectations the build cannot meet.

Plan portfolio and rights consequences

Document what the studio owns, what a partner can approve, and whether the new IP can support sequels, adaptations, or licensing later. Do not spend the validation budget on assets whose ownership or usage rights are unresolved.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Model runway and break-even before greenlighting

Build a monthly cash model for both options. Include salaries or contractor rates, software and hardware, outsourcing, localization, certification, platform fees, taxes, customer support, marketing, and a contingency for schedule slips. Separate sunk costs from future cash requirements so the first game’s spend does not bias the decision.

Use a transparent formula such as break-even units = (remaining development cost + launch cost + contingency) ÷ net revenue per unit. Net revenue per unit must account for the platform share, refunds, discounts, taxes, and any royalty or publisher split. If price, platform mix, or partner terms are not established, label the result as a scenario rather than a prediction.

Run at least three cases:

  • Downside: slower production, weaker conversion, heavier discounting, and delayed launch.
  • Base: the schedule and conversion assumptions you can support with existing evidence.
  • Upside: stronger message performance or community activation, without assuming a breakout hit.

Advance only if the downside case leaves a recovery option—smaller scope, early access, additional financing, or a controlled cancellation point. A high weighted score cannot rescue an option that runs out of cash before its first meaningful test.

Marketing and discoverability are part of the product decision

Marketing is not a final trailer task. The name, capsule image, store description, demo opening, creator outreach, events, and platform relationships determine whether the right players recognize the game. Assign an owner, budget, calendar, and measurable objective to each channel before production locks the message.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A Game Developers Conference postmortem for The Operator reported that, with a modest $50,000 marketing budget, the team achieved more than 340,000 wishlists, over 120,000 unit sales, and $1.3 million in Steam revenue. Those are the results of one game and one campaign, not a standard return on marketing spend. The useful lesson is attribution: connect activities to wishlist additions, demo starts, conversions, and sales so you can stop weak channels early.

For a sequel, test whether the old audience still sees announcements and whether new players can enter without feeling behind. For a new IP, test the message with strangers before paying for broad reach. In either case, a large unqualified audience is less valuable than a smaller audience that understands the promise and returns for updates.

Rights, partners, and platform dependencies

Review contracts before choosing a direction. Confirm ownership and approval rights for the title, characters, code, music, user data, community channels, and store accounts. Check sequel options, exclusivity periods, minimum guarantees, revenue shares, marketing obligations, and termination clauses. A sequel can be blocked by a rights term; a new IP can be constrained by a publisher’s approval process.

Map platform dependencies as operational risks. Record certification requirements, controller or accessibility work, cross-save expectations, regional ratings, and the date by which each platform must receive a build. Reuse is valuable only when the existing pipeline still supports the target platforms and quality bar.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Common failure modes and fixes

“The first game sold, so the sequel will sell.”

Why it fails: sales may have come from a temporary trend, a particular platform feature, or a launch campaign that cannot be repeated.

Fix: separate the original’s audience into reachable cohorts and test whether they respond to the sequel’s specific promise. Use current community behavior, not lifetime sales alone.

“A new IP is automatically safer creatively.”

Why it fails: creative freedom does not create discoverability, and an unclear hook can consume the runway before the market understands it.

Fix: test title, image, description, and first-play experience with genre newcomers before building content that depends on lore.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

“Reuse means the sequel is cheap.”

Why it fails: old code and art may require refactoring, new platform support, higher fidelity, or compatibility work.

Fix: inventory reusable assets by hours saved, defects avoided, and constraints introduced. Count migration and cleanup work explicitly.

“A prototype that friends love is validated.”

Why it fails: friends know the team, supply context, and may not represent buyers.

Fix: test with existing fans and genre newcomers, ask them to explain the game unaided, and record behavior as well as opinions.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

“Marketing can wait until launch.”

Why it fails: late messaging leaves no time to change the hook, store assets, or audience targeting.

Fix: run small message and key-art tests during the slice, then reserve budget for the channels that produce attributable interest.

A practical greenlight checklist

  • We can state the sequel’s improvement or the new IP’s hook in one sentence.
  • A short playable slice makes that promise visible without a long explanation.
  • We have tested with existing fans and with people unfamiliar with the previous game.
  • Every score in the six-axis memo has an assumption and an evidence source.
  • The scope reaches a credible market test before the runway’s safety threshold.
  • Downside, base, and upside cash cases include platform, partner, marketing, and contingency costs.
  • Rights, approvals, ownership, and platform dependencies are documented.
  • Store-page messages and key-art directions have been tested with attributable traffic where possible.
  • We have defined what result would cause us to kill, narrow, or reshape the project.

How to make the final call

Commit to the sequel when audience behavior is durable, the improvement is obvious, and reuse materially shortens the path without compromising the design. Commit to the new IP when the team’s best opportunity is genuinely different, the original audience would not transfer reliably, and strangers respond to the new hook after a small amount of exposure.

If the scores are close, choose the option with the shorter, cheaper validation cycle and preserve the other idea as a documented future project. The goal is not to predict a hit; it is to buy the most decision-quality information per month of runway, then invest behind the proposition that proves its value.
