Short answer: If your primary requirement is automated dependency discovery plus change-impact analysis, put ServiceNow OpenTelemetry Service Mapping on the shortlist first. For a commercial application-performance-management workflow built around Istio telemetry, evaluate Dynatrace and Datadog. If your team operates Kubernetes and wants maximum control, combine Istio telemetry with Prometheus, Kiali and Grafana. The right purchase depends less on whether a product can draw a topology and more on identity quality, upstream/downstream analysis, telemetry coverage, integrations, retention, access control and the work required to keep the system accurate.
What a service-mesh observability platform must do
Istio already supplies the raw signals needed to understand service communication. Its documentation says it “generates detailed telemetry for all service communications within a mesh.” That telemetry includes metrics for latency, traffic, errors and saturation, distributed-trace spans for service call flows and dependencies, access logs and tracing data. Istio’s Telemetry API lets operators set mesh-wide defaults and override metrics, access logs or tracing behavior for a namespace or workload.

Those signals are not, by themselves, a dependable dependency map. A useful platform must correlate workload identity, Kubernetes metadata, service names, hosts, databases and external systems; retain enough history to compare topology over time; and present the result as an operational decision tool. For impact analysis, the important output is not merely “service A called service B.” It is “this planned change to service A can affect these downstream consumers, upstream callers, data stores or shared infrastructure.”
- Discovery: Find services, workloads, inferred services and Kubernetes objects without requiring every relationship to be entered manually.
- Identity: Normalize names and metadata so the same service is not represented as several unrelated entities.
- Dependency depth: Show direct calls and, where supported, database, host, cross-cluster and hybrid relationships.
- Impact: Expose upstream and downstream effects for planned changes and help correlate incidents with affected dependencies.
- Telemetry: Combine metrics, logs, traces, access logs and mesh-control-plane signals rather than relying on one data type.
- Operations: Provide retention, permissions, alerting, integrations and a sustainable operating model.
Which platform fits which buying situation?
Choose ServiceNow OpenTelemetry Service Mapping for change-impact work
ServiceNow describes OpenTelemetry Service Mapping as able to “Automatically discover and map cloud-native apps, inferred services, and Kubernetes objects.” It also positions the product around monitoring dependent services and knowing the impact of planned and unplanned changes through visibility into upstream and downstream services.

- [Deep Bass with Clear Vocals] High-performance drivers produce punchy bass while keeping vocals clean and detailed for everyday listening.
That combination makes it the clearest direct fit when the buying requirement is dependency mapping plus impact analysis across cloud-native and traditional systems. It is especially relevant when topology needs to feed change-management, incident or service-management workflows instead of remaining in a separate observability console.
Make the proof of concept answer three identity questions before buying:
- How are OpenTelemetry resource attributes converted into service identities?
- Which Kubernetes metadata fields are retained, and how are namespace, workload, cluster and environment represented?
- How are non-Kubernetes services, hosts and data stores normalized alongside mesh workloads?
A map that discovers every pod but merges unrelated environments, or splits one logical service into many entities, will produce misleading blast-radius results. Validate those cases with your own metadata and a representative change record.
Choose Dynatrace for an enterprise APM workflow around Istio
Dynatrace’s Istio material describes end-to-end traces and logs for microservices and sidecar proxies, along with Istio-specific problem detection and root-cause analysis. That makes it a strong candidate for organizations that want commercial APM capabilities wrapped around mesh telemetry rather than a topology-only product.

Evaluate the exact architecture you run. Confirm current support for your Istio deployment mode, including whether you use sidecars or ambient architecture, and verify retention and licensing for the traces and logs needed by your incident and change processes. A successful demonstration on one sidecar-based cluster does not establish equivalent coverage for every mode or for a hybrid estate.
Choose Datadog when it is already your standard APM platform
Datadog can be attractive when your organization already standardizes on its APM and wants service maps in the same platform. ServiceNow’s vendor-mapping documentation says Datadog service entities come from the Software Catalog and Hosts APIs and can be mapped by service-name tags when metadata is missing. Its default dashboards use the trace.http.request metric and can be customized.
The dependency risk is metadata completeness. Verify that every mesh workload emits the service-name tags and trace metrics required for accurate topology. Test naming collisions, short-lived workloads, multiple clusters and services that communicate through gateways or non-HTTP protocols. A polished map is not evidence of complete discovery if a workload is absent because its tags or trace metrics were never emitted.

Choose Kiali, Prometheus and Grafana for a self-managed Kubernetes stack
Kiali’s architecture documentation identifies Prometheus as an Istio dependency. Kiali uses Prometheus data to determine mesh topology, display metrics, calculate health and identify possible problems. Its Grafana integration documentation explains that Grafana adds advanced querying and highly customizable settings beyond Kiali dashboards.

This stack gives the team control and avoids a single SaaS contract. The trade-off is ownership: your operators must maintain upgrades, storage, federation, access control, alerting and cross-cluster correlation. It is a good fit when the platform team already runs these components and can treat observability as a product with service-level objectives, not as an ad hoc collection of dashboards.
How to map dependencies between Istio services
Use the following sequence whether the final view is in a commercial platform or in Kiali and Grafana. The sequence separates signal collection from identity and then from analysis.
- Define the map boundary. Decide whether the first map covers one namespace, one cluster, all clusters or a hybrid application. Record environment and ownership metadata so development, staging and production do not collapse into one graph.
- Enable the telemetry you need. Configure Istio’s Telemetry API with mesh-wide defaults for metrics, access logs and tracing. Add namespace or workload overrides where a service needs different sampling, logging or metric behavior. Treat the defaults as a baseline; confirm that critical workloads actually emit the resulting signals.
- Check the four core metric dimensions. Confirm that latency, traffic, errors and saturation are visible for the services and edges you expect. Missing one dimension can hide a dependency that is healthy most of the time but fails under load or produces elevated latency.
- Collect distributed traces for call paths. Tracing spans show service-call flows and dependencies, including the order in which a request crosses workloads. Check propagation across gateways and non-mesh boundaries; a broken trace context can make a real chain appear disconnected.
- Correlate logs and access logs. Use logs to explain an edge that metrics identify but cannot diagnose. Keep enough identity fields to associate a record with the cluster, namespace, workload and request or trace.
- Normalize service identity. Decide which OpenTelemetry resource attributes, Kubernetes labels and service-name tags are authoritative. Apply the same naming rules across clusters and environments, and document exceptions for shared gateways or external systems.
- Validate the graph against known paths. Pick several real user journeys and check that the map shows every expected hop, including databases or hosts that matter to the transaction. Investigate both false positives and missing edges before using the graph for change approval.
- Save a baseline. Retain a known-good topology and its metadata. A baseline lets you distinguish a real architecture change from a discovery or tagging change.
How to evaluate blast radius before a change
Start with the changed component
Identify the workload, service, host, database or configuration object being modified. Search by the canonical identity established during mapping, not by a pod name that may disappear during a rollout.

Walk downstream consumers
List services that receive calls from the changed component, then continue through their consumers until the business or technical boundary is reached. Capture direct and indirect relationships separately; an indirect dependency may be less likely to fail but can still be critical.

Walk upstream callers
Identify the services, jobs and user-facing entry points that depend on the changed component. Upstream visibility tells the change owner who may experience an outage or latency increase even when the changed service itself remains healthy.
Add telemetry and ownership context
For each affected edge, review recent latency, traffic, errors and saturation, then attach the owning team and environment. Traces show the request path; logs and metrics show whether the path is active and healthy under current conditions.
Compare planned and observed impact
A planned-change view should list the predicted upstream and downstream services before deployment. During and after the change, compare that prediction with incident signals and topology history. Unexpected edges or missing consumers indicate an identity, sampling or discovery problem that should be fixed before the next change.

Proof-of-concept plan that exposes weak maps
- Use a mixed workload set. Include ordinary services, a gateway, a stateful dependency and at least one workload in another namespace or cluster.
- Exercise real traffic. Generate representative requests so latency, traffic, errors, saturation, logs and traces are all populated rather than relying on an idle deployment.
- Break and restore a dependency in a controlled test. Confirm that the platform shows the affected edge, identifies callers and consumers, and preserves enough history to compare before and after.
- Test metadata failure. Remove or alter a service tag, change a workload label and rotate a pod. Observe whether the platform preserves identity or creates duplicates.
- Test a planned change. Submit a realistic change record and verify that upstream and downstream services can be identified before implementation.
- Measure operating effort. Record configuration work, onboarding steps, storage administration, access-control setup, dashboard maintenance and the time required to investigate a missing edge.
Common failure modes and fixes
The topology is incomplete
Check whether the missing workload emits Istio metrics, access logs or trace spans, and whether trace context crosses the boundary. Then inspect sampling and Telemetry API overrides; a namespace or workload setting can differ from the mesh default.
Best Value
One service appears as several entities
Review service-name tags and OpenTelemetry resource attributes across deployments and clusters. Establish a canonical identity and map environment, namespace and workload as separate dimensions instead of embedding inconsistent values in the service name.
Edges exist but cannot support impact analysis
A graph based only on recent traffic can omit dormant but important relationships. Retain topology history and include configuration or metadata relationships where the chosen platform supports them. Validate the map against known user journeys and scheduled jobs.
Operators cannot trust the alerting view
Separate health signals from topology signals. Kiali can use Prometheus data to calculate health, while Grafana can provide deeper queries; commercial APM platforms may add root-cause workflows. In every case, verify that alerts identify the correct cluster, namespace, workload and owner.
Self-managed components become an operational burden
Define owners for Prometheus storage, federation, Grafana access, Kiali upgrades and alert rules before adopting the stack. If those responsibilities cannot be staffed, include the cost and risk of a managed platform in the comparison rather than treating open source as free operations.
Quick Recap
Questions to settle before signing
- Does the platform discover both Kubernetes objects and non-Kubernetes dependencies needed by the application?
- Can it show direct upstream and downstream relationships for a planned change, not only an incident after the fact?
- How are OpenTelemetry resource attributes, Kubernetes metadata and service-name tags normalized?
- Does the exact Istio architecture in use receive traces, logs and metrics with the required retention?
- Can access control separate clusters, namespaces, teams and sensitive telemetry?
- What is the process for correcting a false edge or a missing service, and is the correction preserved through redeployments?
- Who owns upgrades, storage, federation, alerting and dashboard maintenance if the stack is self-managed?
