Neither seasonal promotions nor evergreen discounts are the better choice for every business. Seasonal offers make sense when demand, inventory, or capacity follows a recurring cycle and you have a clear time-bound goal. A year-round discount can keep an incentive available, but frequent reductions may affect customer behavior and sales beyond the discounted purchase. Choose by measuring incremental profit against a credible no-promotion baseline, including what happens after an offer ends.
What separates seasonal promotions from evergreen discounts?
A seasonal promotion is a time-limited offer tied to a recurring demand period, event, or operational need. An evergreen discount remains available continuously or is repeated so often that customers can treat it as a standing offer. Either can be useful, but the right choice depends on your business’s demand pattern, margins, customer goals, and ability to measure results.

Seasonality is not one universal calendar. A 2025 study of 1,427 widely available products across 41 U.S. retail categories and 24,500 food, drug, and mass-merchandise stores found that median category demand at fixed prices varied by 20 log points between seasonal trough and peak. The size and timing of a cycle can differ by category, so a retail calendar or a competitor’s sale schedule is not a substitute for your own sales data. Butters, Sacks, and Seo, “Why Do Retail Prices Fall During Seasonal Demand Peaks?”
How the strategies compare
| Decision factor | Seasonal promotion | Evergreen discount |
|---|---|---|
| Demand pattern | Consider it when your own sales, inventory needs, or capacity show a recurring and identifiable cycle. Category timing and size vary. | Can keep an incentive available, but test whether it creates purchases that would not otherwise occur or merely shifts full-price purchases into discounted periods. |
| Margin and operations | May support a time-bound goal such as moving seasonal stock or filling capacity. Measure discount depth and frequency against the goal. | Repeated exposure can affect deal sensitivity and future behavior. Evaluate contribution margin over time, not only the discounted transaction. |
| Customer objective | Can concentrate attention around a known period or event. | Offers a persistent incentive, but could encourage some customers to wait for a deal. Treat that as a hypothesis to test, not an inevitable outcome. |
| Measurement | Compare results with a credible baseline and relevant seasonal periods, accounting for sales that would have happened anyway. | Include full-price and off-promotion periods, plus longer-run results, to identify shifted purchases and other dynamic effects. |
This comparison is a practical framework, not a universally validated scorecard. The seasonality evidence cited above concerns U.S. retail goods; findings from other settings may not transfer directly.

What the evidence says about timing and discount depth
Seasonality can be substantial, but its pattern is category-specific
In the 2025 U.S. retail study, roughly two-thirds of seasonal categories had countercyclical pricing: prices tended to be lower when demand was higher. The average category’s seasonal price change was about 1.5 log points between demand trough and peak. These results describe the study’s product categories and fixed-price demand comparison; they do not establish that every business should discount during its busiest period or that a particular discount will be profitable.
Effects can continue after an offer expires
A study of 70 randomized experiments on one online ticket-resale platform reported that spending increased by $1.55 in the week after an emailed targeted offer expired. That result is specific to the studied platform and offer setting. It shows why measuring only the promotion window can miss an effect, but it is not a general forecast of post-offer spending or proof that discounts pay for themselves. Repeated discounting can change the meaning of a sale
Research on dynamic discount effects cautions that models which ignore prior promotional activity can lead managers to overpromote. Separate field studies also found that the longer-run effects of promotion depth differed for first-time and established customers. Together, these findings support tracking discount history and customer segments rather than judging a promotion only by its immediate sales lift. “The Dynamic Effect of Discounting on Sales: Empirical Analysis and Normative Pricing Implications”; “Long-Run Effects of Promotion Depth on New Versus Established Customers: Three Field Studies”
How to choose and measure a discount strategy
- Map your cycle. Review sales, inventory, and capacity by month or season before choosing dates. Look for a pattern in your own business rather than assuming common retail holidays match your demand.
- Define one primary objective. Specify whether the offer is meant to generate incremental contribution, move inventory, acquire new customers, fill unused capacity, or achieve another measurable outcome.
- Set a no-promotion baseline. Estimate what sales and contribution would have been without the offer, using a relevant comparison period or group where possible. A raw increase in discounted-period revenue does not show that the promotion caused an increase in profit.
- Measure beyond the offer window. Track the promotion period and the period after it ends. Include the discount cost and any relevant changes in margin, sales timing, and customer activity.
- Separate customer groups where possible. Compare first-time and established customers to see whether the offer attracts new buyers, changes repeat behavior, or mainly discounts purchases from existing customers.
- Review frequency and full-price sales. Look across promotion and non-promotion periods. Repeated offers can have dynamic effects, so a promotion-period snapshot may give a misleading view of its overall contribution.
When a mix may fit better
A business does not have to choose one policy for every product or customer. A time-limited seasonal offer can address a specific inventory or capacity cycle, while other products remain at regular prices. If you also keep a standing discount, measure it separately and examine whether it adds sales or shifts purchases that would otherwise happen at full price. Segmenting by product, customer group, and time period can make the trade-off visible without assuming either strategy is inherently superior.

What to conclude from the evidence
The available studies do not establish a universal winner. The seasonal-demand findings concern U.S. retail consumer goods, and the post-expiry offer result comes from one online ticket-resale platform. Use them as reasons to account for category-specific timing, prior discounts, customer differences, and after-effects—not as guarantees about your business. The decision should rest on your own incremental contribution and customer behavior over time.
