For a seasonal AI image app, the central engineering choice is to treat image generation as background work, not as part of a normal web request. In a first-person retrospective published by xianyu110 on October 6, 2026, the pet Halloween portrait app HallowPaws paired queued generation with curated costume presets, server-side preview watermarking, and one-time credit packs. The account offers a practical design case, not independently measured proof that the choices improved reliability, cost, or sales. Read the project retrospective.
Why a seasonal app changes the engineering priorities
HallowPaws was built around a narrow demand window: people upload a dog or cat photo, choose a Halloween costume, and receive an AI-generated portrait meant to keep the pet recognizable. The author describes roughly three weeks as the launch opportunity, with another major seasonal opportunity potentially a year away. That makes idle capacity, low-friction trial, and a fast path from upload to result especially relevant—but the retrospective does not report operating costs, revenue, or conversion rates.

The reported stack was TanStack Start and React 19 on Cloudflare Workers, with D1 for data, R2 for images, Cloudflare Queues for generation jobs, better-auth for accounts, Stripe Checkout for one-time packs, and image-edit models accessed through an API aggregator with a fallback model. The author’s account describes the implementation; it is not a third-party architecture review.
How can generation finish if it outlasts a web request?
The author reports that image-edit calls can exceed Cloudflare’s roughly 100-second proxy window. A request that waits for the model to finish risks timing out before the user receives a usable response. HallowPaws instead returned promptly after creating a job, while a queue consumer handled the slower work and the client polled for status.

- Accept and validate the upload. The reported endpoint accepts JPEG, PNG, or WebP files up to 10 MB each.
- Reserve credits and persist the job. It stores photos in R2, creates a job record, and reserves the user’s credits before enqueueing generation.
- Return without waiting for the model. The request enqueues the work and gives the client a job to track rather than holding the HTTP connection open.
- Generate asynchronously. A queue consumer calls the image provider. A per-call timeout is intended to leave room for a fallback model.
- Report status to the client. The client polls the job until it succeeds or fails.
This pattern separates request handling from unpredictable model latency. It does not establish a latency guarantee: the author supplies no latency distribution or failure-rate comparison. The design also needs a clear policy for jobs that never complete, because queueing alone does not resolve abandoned work.
How should credits behave when generation fails?
Credit accounting is part of reliability, not just billing. HallowPaws reportedly marks failed jobs and refunds the reserved credits exactly once. A sweeper checks for jobs stuck longer than 10 minutes and handles them as failures. The exact-once refund rule matters because a provider error, a retried queue message, and a sweeper can otherwise each try to settle the same job.

For a similar system, model job state and credit movement so retries cannot double-charge or double-refund. The retrospective describes the intended behavior, but does not publish source code or independently verify its implementation.

HallowPaws reportedly used 16 fixed presets stored in a configuration file. Examples included vampire, witch, pumpkin, ghost, skeleton, pirate, wizard, and mummy. Each preset supplies costume and scene fields to a shared prompt template.

| Interface choice | Reported trade-off |
|---|---|
| Curated presets | Less user effort and more reproducible inputs; simpler to compare and debug. Users have less freedom to describe an unusual idea. |
| Free-text prompts | More expressive user input, but more variation in requests and harder reproduction and debugging, according to the author’s rationale. |
The prompt’s priority was to preserve the pet’s identity before specifying costume and background. The author’s quality test was whether someone recognized the pet, rather than whether the output was attractive AI art. That is a useful product criterion, not a guarantee that a model will preserve identity. The retrospective reports no controlled quality comparison.
How do free previews avoid giving away the full-resolution image?
The guest preview path reportedly resizes an image to 768 pixels wide and applies a tiled watermark inside the Worker using Photon, a Rust library compiled to WebAssembly, before writing it to R2. The author says the clean original is not stored for that preview path; HD images skip the preview processing.

Applying the watermark in server-side processing puts the enforcement step before storage, rather than asking the image model to draw a watermark. The author also notes two deployment details: import the precompiled WASM module with ?module, and load it lazily so a processing problem does not prevent unrelated Worker routes from starting. These are implementation details from the project account, not a claim that the library or pattern is required in every Worker app.

How can visitors try the app without creating an account?
The described flow gives a guest one free watermarked preview without signup. It uses an httpOnly cookie, rate limits based on a hashed IP over a rolling 24-hour period, and a global daily cap. A guest can claim the preview after creating an account; new users also receive one free HD credit.

This reduces signup friction while retaining limits on anonymous use. The retrospective does not provide abuse rates or show how well the controls performed, so these controls should be understood as the author’s chosen safeguards rather than a proven prevention method.
Why sell one-time packs for seasonal demand?
The author chose credit packs instead of a monthly subscription, a fit for a service whose primary use is concentrated around Halloween. The retrospective reports these pack details; prices and availability are time-sensitive and should be checked against the live product before relying on them.
| Pack | Reported price and contents |
|---|---|
| Treat | $1.99 for 4 HD images |
| Spooky | $4.99 for 15 HD images |
| Monster Party | $9.99 for 40 HD images, plus group portraits of up to 3 pets |
The payment boundary is as important as the pricing model. Pack definitions reportedly live on the server; checkout accepts a pack key rather than a client-supplied price or credit amount; and the webhook grants the order contents recorded server-side. This prevents the browser from being the authority for what a purchase costs or earns. The source does not report sales or establish that one-time packs outperform subscriptions.
What does the demo prove—and what does it not?
The author says the before-and-after examples used royalty-free CC0 pet photos processed with the same presets available to customers, and that the page disclosed this. The retrospective does not identify the photo library or provide original license records, so the provenance is the author’s account rather than independently confirmed documentation.
Likewise, the case study establishes a set of implementation choices, not business success, cost savings, model quality, conversion, or measured reliability. Its most transferable lesson is architectural: keep the web request short, make job and credit states explicit, and decide how users can evaluate the result before asking them to create an account or pay.
