Choose a small set tied to explicit goals, define each calculation and reporting period, assign an owner, and review results often enough to act.
What are sales performance metrics?
Sales performance metrics are measures used to understand activity, progress through a sales process, and business results. A KPI is a metric selected because it tracks progress toward a predetermined goal; not every metric is a KPI. For example, calls made may help explain activity, while revenue growth may be a KPI if the goal is to grow revenue.

Marketing and sales measures are most useful when considered together. Marketing may generate leads, but lead volume alone does not show whether those leads become customers or produce profitable, durable relationships. A balanced system includes three kinds of measures:
- Activity: inputs such as calls, emails, or other outreach.
- Outcomes: results such as revenue, wins, or conversions.
- Efficiency: the resources or costs associated with those results, such as acquisition cost or profit margin.
Which metrics should you track?
Begin with the goal, then select measures that show progress toward it and help explain what is driving the result. For many businesses, a practical core set covers growth, funnel movement, sales outcomes, acquisition efficiency, profitability, and customer relationships.
#1 Best Overall
| Metric | Question it answers | Definition or calculation |
|---|---|---|
| Revenue growth | Is the business growing over the comparison period? | Specify the revenue measure and compare like periods. Year-over-year growth can be calculated as the change from the prior 12-month period divided by the prior period. HubSpot’s guide describes this approach. |
| Lead-to-customer conversion | What share of a defined lead group became customers? | Leads who became customers ÷ total leads in the defined group or period × 100. Salesforce’s guide gives the general sales conversion formula as sales ÷ leads × 100. |
| Stage conversion | Where are prospects failing to progress? | Choose two funnel stages, then count eligible records consistently to measure movement between them. |
| Win rate | What share of defined opportunities closed as wins? | Closed-won deals ÷ (closed-won deals + non-closed-won deals). State how open, disqualified, or recycled opportunities are treated. See HubSpot’s definition. |
| Customer acquisition cost (CAC) | What sales and marketing cost is associated with acquiring customers? | Defined sales and marketing expenses over a period ÷ customers acquired in that period. Specify included costs and the customer cohort. See HubSpot’s guide. |
| Profit margin | How much of sales revenue remains as profit under the chosen definition? | HubSpot describes net income ÷ net sales for its average profit margin explanation. Do not compare margin figures that use different definitions. See HubSpot’s guide. |
| Customer lifetime value or retention | Are customer relationships staying with the business and generating ongoing value? | Choose a consistent definition and time horizon suited to the business model. Salesforce’s KPI guide identifies these as longer-term relationship measures but does not prescribe one universal calculation. |
These are measurement conventions in the cited guides, not universal accounting standards. Agree on definitions across finance, marketing, and sales before comparing teams or periods. In particular, a reported conversion rate is meaningful only when its population, funnel stages, and time window are clear.
How do you choose the right sales KPIs for your team?
Use the business objective to narrow the list. A growth goal may require revenue growth and funnel conversion; a profitability goal may put margin and CAC nearer the center; a retention goal calls for measures of ongoing customer value and staying power. For each candidate KPI, check that it has a clear purpose, reliable data, and an owner who can influence it.
- Objective: Does it reflect growth, profitability, pipeline health, retention, or productivity?
- Funnel position: Is it an early activity signal, an intermediate-stage measure, or a final purchase result?
- Signal timing: Is it a leading indicator, such as pipeline movement, or a lagging outcome, such as completed revenue?
- Volume or efficiency: Does it measure totals, or relate cost, margin, or customer value to those totals?
- Cohort and time window: Who is counted, and which period is included in both numerator and denominator?
- Actionability and data quality: Can someone act on the result, and is the underlying information collected consistently?
A high conversion rate can conceal a narrow denominator or a shift toward low-value customers. Pair it with revenue, margin, or customer-value measures when those outcomes matter. Segmenting by funnel stage and examining lead quality can help show whether a change reflects better prospects, a more effective process, or a different mix of opportunities. Salesforce recommends using CRM data and segmentation to understand conversion and pipeline performance.

Why track sales and marketing metrics?
Consistent tracking helps teams see whether work is moving toward goals, locate funnel drop-offs, examine resource efficiency, and investigate changes in customer outcomes. It also gives marketing and sales a shared basis for discussing lead quality and handoffs. Measurement itself does not improve results: its value comes from using evidence to decide what to investigate or change.
Rank #3
For instance, a decline in conversion at one stage can prompt a review of the prospects entering that stage or the process used to move them forward. If acquisition cost is high, leaders can examine included spending and customer cohorts before changing budgets. Revenue without margin context cannot establish whether growth is profitable.
How should you calculate and review the numbers?
Write down the definitions
For each metric, document the formula, data source, eligible records, time period, and treatment of exceptions. “Conversion rate” might mean movement from one chosen stage to another, or leads who became customers. Those are different measures; label them accordingly and keep their denominators explicit.

Standardize the reporting cycle
Use the same calculation and collection method across periods so a change in the result is not simply a change in counting. HubSpot suggests monthly or stage-level conversion analysis and quarterly CAC analysis, with closer attention during growth efforts or budget adjustments. Choose a cadence that gives the team time to respond without waiting so long that a problem becomes difficult to diagnose.
Assign owners and connect measures to decisions
Name who maintains each measure and who can act on it. A dashboard is useful when it makes a decision easier—for example, whether to investigate a stalled funnel stage or revisit acquisition spending—not simply because it displays more data.

What role should CRM and analytics tools play?
CRM and sales analytics tools can centralize pipeline, customer, campaign, and revenue data, and make reporting easier to share. They support the measurement process; they do not choose the business goal or settle what a metric means. Before selecting software, consider whether it integrates with the systems that hold your data, supports the reporting you need, fits your team’s size and workflows, and gives you appropriate control over data and costs.
For a small team, consistent definitions and a manageable reporting routine matter more than a large dashboard. As reporting needs grow, pipeline reporting tools or sales analytics software may help with deeper analysis, provided the underlying data remains reliable.
What sales metric preferences do the cited survey figures show?
HubSpot’s article titled for 2026 reports that, among more than 1,000 sales professionals, 55% selected average profit margin, 53% year-over-year growth, 52% conversion rate, 50% sales productivity metrics, 42% win rate, and 41% customer acquisition cost. These are reported selection preferences, not performance benchmarks. The article does not provide enough detail about field dates, sampling, or respondent composition to establish that the percentages represent all sales teams. See HubSpot’s article.

Pipeline age can be a useful prompt to inspect opportunities that remain open without progress, but it is not a universal rule for judging a deal. Salesforce attributes this observation to Larry Long, Jr., Founder and Chief Energy Officer of LLJR Enterprises: “Reps fall in love with deals, even if they’re stagnant. When I think about pipeline aging, if it’s stale — it’s trouble.” Use it as a practitioner’s reminder to check whether an opportunity is advancing, not as measured evidence that every older deal is lost. Salesforce’s KPI guide includes the observation.
