Retailers can reduce the most likely breach paths by hardening identities, patching exposed systems, controlling supplier access, protecting internal information and rehearsing ransomware recovery. Verizon’s 2026 retail snapshot found that system intrusion, basic web application attacks and social engineering accounted for 95% of retail breaches, so security work should begin with those attack paths rather than with a generic checklist.

The figures below come from Verizon’s 2026 Data Breach Investigations Report (DBIR), covering incidents from November 1, 2024, through October 31, 2025, and from current business guidance published by the U.S. Cybersecurity and Infrastructure Security Agency (CISA). The DBIR is a contributor-based view of reported incidents, not a census or a prediction of any particular retailer’s odds.

What the 2026 retail breach data says

Verizon’s retail sector analysis (NAICS 44–45) recorded 997 incidents, including 806 with confirmed data disclosure. Three patterns dominated: system intrusion, basic web application attacks and social engineering. Together they represented 95% of retail breaches in the snapshot.

Finding Retail or overall scope What it means for a retailer
Vulnerability exploitation as an initial access vector 42% of retail breaches Internet-facing applications, remote services and unpatched store or corporate systems need an owned, tracked remediation process.
Credential abuse as an initial access vector 14% of retail breaches Passwords, session tokens and privileged accounts require strong authentication and monitoring.
Phishing as an initial access vector 9% of retail breaches Staff need practical verification training and a fast reporting route.
Third-party involvement 68% of retail breaches Service providers, integrators and other partners must be treated as part of the attack surface.
Internal data compromised 84% of retail breaches, up from 65% in the prior year’s dataset Protect corporate records, intellectual property and operational information as well as payment and customer records.
Critical vulnerabilities fully remediated 26% in the overall 2026 dataset Many organizations leave exploitable weaknesses open; a tracked exception and escalation process is essential.
Median time to full resolution for critical vulnerabilities 43 days in the overall 2026 dataset This is an observed delay, not a safe deadline or a recommended patching target.

In the overall DBIR dataset, ransomware appeared in 48% of breaches, up from 44% in the prior year’s dataset, and 69% of ransomware victims did not pay. Those ransomware percentages are not retail-only measurements. Third parties appeared in 48% of breaches overall, a 60% increase from the previous dataset, which is a separate measure from the 68% retail figure.

How can businesses help prevent a data breach?

Use a risk-based sequence: secure the identities that can open sensitive systems, reduce exploitable exposure, limit what every account and supplier can reach, make suspicious activity easy to report, and verify that critical services can be restored. The following plan maps those actions to a retailer’s stores, payment environment, ecommerce stack, corporate network and suppliers.

1. Map the systems that keep the business running

Create and maintain an inventory that covers public websites and APIs, ecommerce and order-management services, point-of-sale and store systems, endpoints, corporate applications, email, remote-access tools, cloud services and supplier connections. For each system, record its owner, data handled, internet exposure, dependencies and recovery priority.

Mark the services whose outage would stop sales, payments, inventory movement, fulfillment or customer support. This dependency map lets the response team identify what must be isolated during an attack and what must be restored first.

2. Put strong MFA on the accounts attackers want

CISA states: “Strong passwords help, but they are no longer enough to keep accounts and systems safe when used alone.” Require multi-factor authentication wherever the identity provider and application support it. Start with administrators and workers who handle sensitive data, then cover email, file storage, remote access and accounts that can reach critical systems.

Not all MFA methods provide the same protection against phishing. CISA’s business guidance places physical security keys first, followed by number-matching authenticator prompts, one-time-code authenticator apps, and biometrics (usually used with another factor). Text-message and email codes are the weakest option in that published ordering. A FIDO2-compatible key can be a strong choice, but verify identity-provider support, endpoint compatibility, enrollment at store scale, replacement of lost keys and account-recovery procedures before deployment.

When selecting an MFA method, compare five operational factors:

  • Resistance to phishing and push-bombing attacks.
  • Rollout across shared, mobile and fixed store devices.
  • Support from the retailer’s identity provider and critical applications.
  • Recovery when a worker loses a factor or changes role.
  • Inventory, replacement and help-desk workload.

3. Make vulnerability remediation measurable

Assign owners for every internet-facing asset and supplier-connected system. Monitor vendor advisories and known-exploited-vulnerability lists, and prioritize flaws that are exposed to the internet, affect payment or sales operations, or sit on a path to sensitive data.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Discover the asset and the vulnerable component.
  2. Assess exposure, business criticality and available mitigations.
  3. Patch, remove, isolate or otherwise mitigate the weakness.
  4. Verify the fix with a scan, version check or configuration test.
  5. Record exceptions with an owner, compensating control and closure date.
  6. Escalate overdue exceptions to the accountable business leader.

The DBIR’s 43-day median resolution time and 26% full-remediation rate show that delay is common; they do not justify waiting 43 days. A retailer should set deadlines based on exploitability, exposure and operational impact, then measure time to mitigation and time to verified closure.

4. Reduce web-application attack paths

Because basic web application attacks are one of the three dominant retail patterns, treat every customer-facing site, API, checkout component and administrative console as a maintained product. Keep software versions and dependencies current, remove unused interfaces, separate administrative functions from public traffic, and require review before a new integration reaches production.

Log authentication events, privilege changes, administrative actions and unusual data access. Ensure logs from ecommerce, store and corporate systems reach a monitored location with retention appropriate to the retailer’s investigation needs. Test alerting so a suspicious change is visible while it can still be contained.

What are the most common causes of a data breach in 2026?

For retail, the practical causes are exploited vulnerabilities, stolen or abused credentials, phishing and supplier access. Social engineering often succeeds because a request appears to come from an executive, vendor or support team, while system intrusion and web attacks exploit technical weaknesses. The percentages describe Verizon’s reported retail sample, not a universal probability for every business.

Social engineering that staff can recognize

Train store, corporate and support teams to pause and verify unusual payment instructions, password resets, supplier-bank changes, urgent executive requests and account-recovery messages through a second channel. Include voice calls, text messages and collaboration-app messages in exercises, not only email.

Give employees a simple reporting route that works from a store device or phone. The goal is early disclosure: a worker who reports a clicked link or exposed credential quickly gives security staff a chance to revoke sessions, reset access and investigate before an intruder expands.

Credentials and privileged access

Use separate administrator accounts, minimize standing privilege and review access when people change jobs or leave. Restrict service accounts to the systems and actions they require, protect recovery channels, and monitor unusual sign-ins such as impossible travel, new devices or access at abnormal hours. MFA is a priority control, but it should sit inside an access-lifecycle process rather than being treated as a one-time rollout.

How do I protect customer and payment data?

First identify where customer, employee, payment-related and internal business data is collected, processed, stored and transmitted. Retain less data where a legitimate business need does not exist, and remove obsolete exports, test copies and dormant accounts. Apply least-privilege access, strong authentication and monitoring to the systems that remain.

Internal information deserves equal attention. Verizon says internal data was compromised in 84% of the retail breaches in its sample, so plans that focus only on cardholder records can miss credentials, pricing data, supplier terms, forecasts, source code and other material that enables fraud or operational disruption.

Payment obligations and breach-notification duties depend on the retailer’s jurisdictions, legal entities, payment flows, acquiring relationships and cardholder-data environment. Do not assume one universal deadline or scope. Have counsel and qualified payment-security specialists determine the requirements for the actual environment.

Control third-party and supplier access

Inventory every provider that can reach corporate, ecommerce, store or payment environments, including support firms, software vendors, logistics partners and integrators. For each relationship, document the systems reached, data available, authentication method, named owner and process for terminating access.

  • Give each supplier only the access required for its contracted task.
  • Use strong MFA and individual accounts rather than shared credentials.
  • Review permissions and active accounts on a defined schedule and after personnel changes.
  • Require prompt notification of suspected incidents and cooperation with investigation.
  • Monitor supplier connections and disable unused paths.
  • Keep a tested alternative or manual process for critical supplier outages.

Contracts should express these expectations, but a contract is not a control by itself. Validate that the supplier’s access, logging and response arrangements match the risk. The 68% retail third-party involvement figure makes this an operating discipline, not a procurement formality.

Before an incident

  • Define incident roles, decision authority, legal contacts, communications contacts and technical escalation paths.
  • Maintain protected backups that an attacker cannot alter through ordinary administrator credentials.
  • Test restoration of representative systems and data, including dependencies such as identity, networking and supplier links.
  • Document how stores will operate if connectivity, payment processing or central systems are unavailable.
  • Ensure phishing-resistant MFA is used for email, VPN and critical-system accounts, as CISA recommends.

During an incident

  1. Activate the response plan and preserve evidence.
  2. Contain affected accounts, endpoints, applications or network segments without destroying information needed for investigation.
  3. Confirm the scope, including supplier connections and possible data access.
  4. Communicate through verified channels and record decisions.
  5. Restore from known-good backups only after the environment and credentials have been secured.

Do not treat the overall 69% non-payment figure as a guarantee that refusing payment will be harmless or that payment ensures recovery. The decision requires legal, operational and law-enforcement advice based on the specific incident.

Build a security operating rhythm

Assign an executive owner for cyber risk and make security metrics visible to operations. Useful measures include the percentage of privileged and sensitive-data accounts with phishing-resistant MFA, internet-facing assets with an identified owner, age of critical exposed vulnerabilities, overdue access reviews, supplier connections covered by monitoring, phishing reports received, and successful recovery-test results.

Review these measures by store region and business unit. A corporate average can hide a weak franchise, warehouse, acquired brand or legacy point-of-sale environment. Recheck priorities after major ecommerce releases, acquisitions, supplier changes and new payment flows.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Choosing outside security services

If internal capacity is limited, compare providers against the retailer’s actual exposure rather than a generic feature list. Examine:

  • Coverage of retail, point-of-sale, ecommerce and cloud environments.
  • Detection and response hours, escalation paths and geographic fit.
  • Integration with existing identity, endpoint, network and logging systems.
  • Vulnerability discovery, prioritization, remediation tracking and verification.
  • Supplier-access visibility and support for incident investigations.
  • Data-handling terms, retention, subcontractors and access by provider staff.
  • Evidence that the service fits the retailer’s scale, stores and operating jurisdictions.

Managed detection and response, vulnerability-management and incident-response services can fill capability gaps. Payment-security assessment or consulting may also be appropriate where the retailer’s environment warrants it. These categories do not replace ownership by the retailer or a system-specific assessment.

A 90-day implementation sequence

Days 1–30: expose the highest-risk paths

  • Inventory critical systems, internet-facing assets, privileged accounts and supplier connections.
  • Enable MFA for administrators, email, remote access and critical systems, prioritizing phishing-resistant methods.
  • Identify known-exploited vulnerabilities on exposed services and apply emergency mitigations.
  • Publish one reporting route for phishing, suspicious calls, texts and exposed credentials.

Days 31–60: close control gaps

  • Remove unnecessary access and dormant supplier accounts.
  • Verify logging and alerting for authentication, privilege and sensitive-data events.
  • Test backup restoration for sales, payment-supporting and customer-service dependencies.
  • Run role-based social-engineering exercises for stores, support and finance teams.

Days 61–90: rehearse and measure

  • Conduct a ransomware tabletop exercise involving technology, operations, legal and communications.
  • Review unresolved vulnerability exceptions with business owners.
  • Sample supplier access and confirm incident-notification contacts.
  • Report MFA coverage, patch age, recovery-test results and reporting activity to leadership.

This sequence does not eliminate risk, but it concentrates effort on the breach patterns most visible in the 2026 retail data and creates evidence that controls operate in practice.
