Ransomware incident response firms compared: what services to look for

Choose a ransomware incident response firm by the work it can perform from first notification through verified restoration—not by a broad “incident response” label or a headline response time. The proposal should spell out containment, forensic investigation, root-cause analysis, eradication, recovery sequencing, integrity checks, legal and insurance coordination, and post-restoration monitoring.

Public pages from Unit 42, CrowdStrike, Sophos and Mandiant (Google Cloud) describe overlapping capabilities, but they do not provide an independent test of speed, recovery success, price or customer outcomes. Compare each provider against the same ransomware scenario and make the contract—not marketing language—the source of truth.

What a ransomware incident response firm actually does

A serious engagement is a managed sequence of decisions and technical actions. The provider should help establish what happened, stop the attack from spreading, remove the attacker, restore business services safely and document evidence for counsel, insurers, regulators or law enforcement.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Contain the active threat

Responders identify affected endpoints, servers, cloud workloads, identities and network segments, then recommend or execute isolation. Ask whether the team can work in your endpoint, identity, cloud and network tools, and what authority is required before it can disable accounts, block traffic or take systems offline. Containment is not the same as recovery: a system can be isolated while the attacker’s credentials or persistence remain undiscovered.

Investigate entry, persistence and scope

Forensic acquisition and analysis should address the initial access path, privilege escalation, lateral movement, persistence mechanisms and malicious activity. The scope should include cloud and identity logs where those systems are part of the environment. Request a written findings report that distinguishes confirmed facts, likely explanations and open questions.

Eradicate and support a safe return

Eradication removes malware, unauthorized accounts, persistence and exploitable weaknesses. Recovery planning then sequences restoration around business dependencies, backup availability and clean administrative credentials. CrowdStrike says its incident response service helps customers transition from containment to recovery, including restoration and data-integrity checks. Mandiant describes work from forensics and containment through remediation, recovery of business operations and crisis management. Those are provider descriptions; the statement of work should identify exactly who rebuilds systems and who signs off that they are clean.

Ransomware-specific capabilities to require

Ransomware adds extortion, decryption and business-continuity questions that a generic breach investigation may not answer. Put each capability in writing and identify whether it is included, optional or performed by a third party.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Extortion and data-theft assessment

Encryption may be only one part of the incident. Ask how the firm determines whether data was copied, what data may be exposed, and how it preserves evidence for notification decisions. The provider should explain how findings are shared with breach counsel so that legal advice and privilege decisions remain with counsel.

Decryption-key validation

Unit 42’s published ransomware investigation scope includes decryption-key validation. That means testing whether a key or decryptor works on representative data and whether the result is trustworthy; it is not a promise that a key exists or that every system can be decrypted. Ask who supplies the key, how samples are selected, and how the firm protects original evidence.

Negotiation and ransom-decision support

Unit 42 says it can provide negotiation assistance and advice about whether to pay. Treat that as professional support, not a blanket pay-or-don’t-pay recommendation. Decisions should involve qualified incident responders, breach counsel, the insurer and, where appropriate, law enforcement. Confirm the jurisdictions covered, sanctions-screening process, approval authority and records the provider will maintain.

Recovery sequencing and re-entry monitoring

Ask for a dependency-aware restoration plan: identity services and privileged accounts first, then management tooling, critical applications, data stores and user endpoints as appropriate for your architecture. Unit 42’s stated scope includes recovery planning and monitoring for follow-up attacks. Require a defined monitoring period, telemetry sources, escalation path and exit criteria so that “recovered” does not simply mean that files are accessible.

How the named providers describe their services

The table summarizes public descriptions, not a ranking. Each bidder should answer the same scenario and identify what is contractual.

Provider Published scope Published timing or retainer detail Resolve before signing
Unit 42 (Palo Alto Networks) Containment; negotiation assistance; ransom-decision support; decryption-key validation; entry-point and malicious-activity investigation; recovery planning; follow-up-attack monitoring. Retainer uses prepaid credits and flexible response service levels described as ranging from 24 hours to two hours; credits can also support readiness work. Which service level is in the proposal, what starts the clock, what credits cover, which work needs approval, and how counsel and the insurer participate.
CrowdStrike Forensic investigations; intelligence-informed response; coordination with law firms and insurance providers; restoration; data-integrity checks; transition to operations; priority access through a Services Retainer. Priority access is described, but a specific response interval is not stated on the reviewed page. Whether ransomware negotiation, decryption and recovery are included; the contractual response milestone; systems the team can access, rebuild or restore.
Sophos Readiness, retainer and active response; threat elimination; root-cause investigation; compromise assessments; threat hunting; threat intelligence; ransom-negotiation assistance. Its separate MDR service provides ongoing 24/7 monitoring, detection and response. A numeric response commitment is not stated on the reviewed DFIR page. Which package is being purchased, its response terms, and whether restoration is included or coordinated with your IT team.
Mandiant (Google Cloud) In-depth digital forensics; containment through remediation; recovery of business operations; crisis management. Its retainer describes pre-negotiated terms, prepaid funds for proactive services and training, and a two-hour response time. What “two-hour” means, geographic coverage, and which technical, strategic and recovery activities consume prepaid units.

The published two-hour figures are service claims tied to particular retainers, not independent benchmarks and not promises that containment or restoration will finish in two hours.

Response commitments and retainers: read the clock carefully

A retainer can reduce procurement delay, but its value depends on activation mechanics. Unit 42 and Mandiant describe two-hour options in their retainer materials; Unit 42 also describes a range up to 24 hours, while CrowdStrike describes priority access through a Services Retainer. Sophos presents readiness, retainer and active-response services. These labels are not interchangeable.

  • [Dont Hesite to Order] 24 hours customer services and professional technology team are standing by

Define the activation event

Ask whether the clock starts when an authorized contact leaves a voicemail, when a staffed hotline answers, when the provider acknowledges the case, or when a responder begins hands-on work. Specify the time zone, holidays, escalation route and backup contacts. Require a written distinction between acknowledgement, triage, on-site arrival and technical work.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Understand prepaid units and exclusions

Request the retainer amount, included hours or credits, expiry and rollover rules, after-hours rates, travel or technology charges, minimum increments, cancellation terms and approval thresholds. Clarify whether forensic collection, cloud analysis, negotiation, legal coordination, restoration engineering and executive briefings draw from the same pool. A low activation time is less useful if the work needed for recovery requires a separate statement of work.

Use readiness value before an incident

Ask whether unused units can fund a tabletop exercise, incident-plan review, compromise assessment, training or control review. Unit 42 and Mandiant describe proactive uses for retainer funds; the exact options must appear in your agreement. Test the emergency contact and access process during a scheduled exercise rather than discovering a gap during encryption.

Recovery is a separate deliverable unless the contract says otherwise

Many organizations assume the firm that investigates will also rebuild every system. Do not assume it. For each platform, identify the owner of backup validation, clean-room restoration, credential rotation, application testing, business acceptance and return to production.

Backups and restoration order

The responder should help establish which backups predate the intrusion, whether backup credentials were exposed, and how restored systems will be isolated and monitored. Ask for explicit dependencies: identity, DNS, virtualization, storage, management tools, databases and line-of-business applications may need different sequencing.

Integrity and safety checks

Define the evidence needed to declare a system clean: malware scans, persistence checks, identity review, vulnerability remediation, logging and heightened monitoring. CrowdStrike publicly mentions data-integrity checks; obtain the acceptance criteria and the person authorized to approve production return.

Post-restoration monitoring

Require a duration and scope for watchful monitoring, including endpoints, privileged identities, cloud control planes and network telemetry where relevant. Unit 42’s published scope includes monitoring for follow-up attacks. Ask how alerts are triaged after the emergency team leaves and who owns the handoff.

Coordinate counsel, insurers and other authorities

Incident response has technical and governance tracks. Unit 42 says it can work alongside insurers and breach counsel, while CrowdStrike and Mandiant describe relationships with law firms and insurance providers. A panel relationship does not prove that a specific claim will be approved.

  • Check your policy’s approved-provider, consent, billing and notification requirements before choosing a firm when circumstances permit.
  • Ask who directs legal advice, privilege decisions, regulator notifications and communications. The incident responder supplies technical facts; counsel controls legal advice.
  • Confirm the provider’s coverage for your country, data-protection regime, sector and operating hours.
  • Identify interfaces with law enforcement, crisis communications, public relations and business leadership.
  • Preserve a decision log covering containment actions, evidence handling, negotiation instructions and restoration approvals.

Policy language, approvals and coverage vary by insurer and jurisdiction. Obtain confirmation from the insurer and breach counsel rather than relying on a vendor’s panel statement.

A like-for-like procurement process

Give every bidder one realistic scenario—for example, domain-admin compromise followed by encryption of file servers and suspected theft from a cloud storage account—and require the same response format.

  1. Describe your environment. List locations, identity provider, cloud accounts, critical applications, backup architecture, endpoint tooling, regulatory obligations and likely business-impact priorities.
  2. Specify the first 24 hours. Ask for the contact path, first actions, evidence-preservation method, containment authority, staffing model and deliverables at four, 12 and 24 hours.
  3. Map the full lifecycle. Require separate line items for acquisition, analysis, containment, eradication, negotiation support, decryption testing, recovery planning, restoration engineering, integrity validation and monitoring.
  4. Define decision rights. Name who can authorize isolation, ransom discussions, public statements, regulator contact, system rebuilds and production return.
  5. Price the edge cases. Request rates and approval rules for cloud forensics, on-site work, weekends, travel, additional regions, expert testimony and extended monitoring.
  6. Test the relationship. Run a tabletop or access test, verify emergency contacts and confirm that the proposed team—not only a sales contact—will be available.
  7. Score evidence, not adjectives. Record the exact deliverable, responsible party, timing definition, assumption and exclusion for every promise.

Questions that expose gaps in a proposal

  • Is the hotline staffed continuously, and what event starts the response clock?
  • Does the scope include forensic acquisition from endpoints, network devices, cloud services and identity systems?
  • How will you determine the initial access and persistence path?
  • How do you assess exfiltration and extortion claims?
  • Can you validate a decryptor or key, and what happens if it fails?
  • Who negotiates, under whose legal direction, and how are sanctions and law-enforcement concerns handled?
  • Who restores systems and validates data integrity?
  • What are the clean-system and production-return criteria?
  • How long does post-restoration monitoring last, and what telemetry is included?
  • Which activities consume retainer credits, and what happens when they run out?
  • Can credits be used for exercises, training or compromise assessments before an incident?
  • Which insurer, counsel and geographic assumptions are built into the engagement?
  • What written reports, evidence packages and executive briefings will we receive?

Common comparison mistakes

Choosing by the fastest number

A two-hour acknowledgement is not two-hour containment. Compare the milestone covered, staffing, geography and escalation conditions.

Confusing MDR with emergency DFIR

Sophos describes MDR as ongoing 24/7 threat hunting, detection and response, separately from its DFIR services. MDR may improve detection before an incident, but it does not automatically include forensic acquisition, ransom support or full system rebuild. Conversely, a DFIR retainer is not continuous monitoring.

Assuming negotiation equals recovery

Negotiation assistance does not guarantee a decryptor, safe payment, data deletion or restored operations. Keep legal, insurance, sanctions and business-risk decisions with the appropriate authorities.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Ignoring evidence and privilege

Improvised wiping, mass password changes or uncontrolled restoration can destroy evidence or reintroduce the attacker. Establish counsel-led instructions and an evidence-preservation plan as early as possible.

Comparing marketing totals

Engagement counts, panel memberships and relationship claims are not common measurements of response quality. The available provider pages do not establish comparable recovery rates, prices, satisfaction scores or independently measured response times.

What public information can—and cannot—tell you

Public descriptions establish that the named providers offer combinations of forensic investigation, containment, readiness or retainers, and recovery-related support. They do not establish a comparative winner. CISA’s StopRansomware Guide is an official joint resource associated with CISA, MS-ISAC, NSA and FBI; use the live guide for current reporting pathways and checklist language. Provider availability, scope, service-level definitions, insurer approval and contract terms must be verified for your country, policy and technology stack.

The defensible buying decision is therefore a documented fit: the firm can reach your environment, perform the ransomware-specific tasks you need, coordinate with your governance partners and remain accountable through validated recovery. Select the proposal that makes those obligations measurable.
