Short answer: Start with Palantir Foundry when your central problem is turning connected enterprise data into governed decisions, workflows, and operator-facing applications. Start with Databricks when your priority is a shared platform for data engineering, lakehouse analytics, SQL, machine learning, and AI development. The products overlap, but they organize work differently. A proof of concept using your own data, roles, controls, and operating process is the only reliable way to choose between them.
Palantir Foundry vs. Databricks: the decision in one view
Foundry and Databricks can both support enterprise data, analytics, machine learning, and AI. They are not exact substitutes, however. Palantir presents Foundry as a data operations platform built around an Ontology: a model of how an organization’s objects, relationships, decisions, and actions fit together. Databricks presents its platform as a lakehouse-centered environment that brings data engineering, analytics, machine learning, and AI workloads onto shared data and governance foundations.

| Governed operational applications, workflows, and decisions over data from many systems | Foundry | Its Ontology is intended to connect data, business logic, and actions in an operational context. |
| Data pipelines, Spark processing, SQL and BI, model development, and AI applications | Databricks | Its documented architecture centers on lakehouse data and a unified engineering, analytics, ML, and AI workload stack. |
| Both operational execution and large-scale data or model workloads | Evaluate both against one representative process | The right answer may be a boundary between platforms, but that should be validated rather than assumed. |
This is a shortlist heuristic based on vendor-published architecture, not an independent performance test. Neither platform is universally cheaper, faster, easier, or more secure for every workload.

What Palantir Foundry is designed to do
The Ontology is the organizing idea
Palantir describes the Ontology as a model of enterprise decisions that connects data, logic, and actions. Instead of treating the data warehouse or lake as the entire product, the model is intended to represent the business objects and processes people act on: for example, assets, orders, facilities, suppliers, or missions, together with their relationships, rules, and permitted actions.

That orientation matters when the output is not only a report or a trained model. A planner may need to see a current operational state, apply a business rule, request an approval, trigger a workflow, or let an authorized AI agent recommend and execute a bounded action. Foundry’s product documentation positions the Ontology as the shared context for those experiences. Read the vendor’s overview for the stated architecture and scope: Palantir Foundry platform overview.
Foundry is part of a wider Palantir platform
Foundry is not the whole Palantir stack. Palantir describes Foundry as its data operations platform, AIP as its generative AI platform, and Apollo as the continuous delivery platform supporting deployment and operations. Its architecture documentation describes how these pieces relate: Foundry provides capabilities for data management, logic authoring, Ontology development, analytics, and workflow development, while the wider platform addresses AI interaction and delivery across environments.
Palantir’s FY2025 Form 10-K says Apollo is designed to coordinate delivery and configuration across varied environments. That filing is a company description, not an independent assessment of deployment effort or suitability. See the architecture documentation and filing for the boundaries of the platform components: Palantir platform architecture and Palantir Technologies FY2025 Form 10-K.

- Your process spans several systems and needs one governed representation of the entities and decisions involved.
- Users need applications or workflows that can move from observation to an approved action.
- Business rules, permissions, auditability, and human or AI actions must be tied to the same operational context.
- You are prepared to assign ownership for modeling and maintaining the Ontology, integrations, applications, and workflows.
These are fit indicators, not guarantees. During an evaluation, ask the vendor to model the actual objects, relationships, decisions, and actions in your priority process, then show how those definitions are maintained after launch.
What Databricks is designed to do
The lakehouse is the center of gravity
Databricks describes its platform as bringing data engineering, data science, machine learning, analytics, and AI together. Its materials emphasize shared data foundations and open table formats such as Delta Lake and Apache Iceberg. The practical implication is a common environment for ingesting data, transforming it, querying it with SQL, developing models, and serving models or AI applications.
Databricks’ product description is available at Databricks platform. It is vendor documentation, so treat the listed capabilities as the platform’s intended design rather than proof of a particular project’s delivery speed or cost.
The AWS reference architecture shows the workload breadth
Databricks’ AWS reference architecture illustrates ingestion, Spark batch and streaming processing, SQL and BI, machine-learning development and model serving, applications, and Unity Catalog governance. This is useful for understanding the layers a data and AI team may assemble, but it is specifically an AWS reference. Cloud services and integration patterns will differ by cloud, region, and contract.

When Databricks deserves a first look
- Your main backlog is ingestion, transformation, streaming, lakehouse tables, SQL, BI, feature engineering, model training, or model serving.
- Your organization already operates Spark, SQL, notebooks, data pipelines, and software-development practices for data products.
- You want data and AI assets governed in a shared catalog and connected to external tools or applications.
- You can define the operator-facing or transactional applications that must sit around the data platform.
Databricks can support applications and AI experiences, but the evaluation should make clear which user-facing and operational capabilities are native to the proposed design and which require adjacent services or custom development.
Where the platforms overlap—and where they do not
Both products can ingest and transform data, support analytics, provide governance, and participate in machine-learning or AI workflows. Both can connect to other systems, and both require architecture decisions about identity, permissions, lineage, deployment, operations, and cost.
The difference is the default unit of design. Foundry starts from an operational model in which data is connected to logic and action. Databricks starts from a data and AI platform in which pipelines, tables, queries, models, and applications share a governed lakehouse foundation. A team can build beyond either default, but doing so changes the implementation scope and ownership model.

| Decision axis | Questions for a Foundry evaluation | Questions for a Databricks evaluation |
|---|---|---|
| Primary outcome | Do we need a governed representation of operational decisions, workflows, and actions? | Do we need a shared platform for engineering, analytics, machine learning, and AI workloads? |
| Business context | How will the Ontology represent our objects, links, logic, and permitted actions? | How will tables, models, metadata, and governance express business meaning and data products? |
| User experience | Which operator-facing applications and workflows must be configured or built? | Which requirements are met in Databricks, and which need BI, application, or operational systems around it? |
| Governance | Can controls for people and agents meet our access, lineage, audit, and purpose requirements? | Can Unity Catalog and related controls meet our data and AI access, lineage, and audit requirements? |
| Deployment | Is the required environment, including disconnected or specialized deployment, supported with a reference design? | Which cloud and region will host the workloads, and how do the services and controls vary there? |
| Team skills | Who will own the Ontology, applications, integrations, and operating workflows? | Who will own data engineering, Spark and SQL, ML and AI workflows, and surrounding products? |
| Cost and delivery | What will software, implementation, customization, operations, and support cost for this scope? | What will platform consumption, cloud services, engineering, and operations cost for this scope? |
| Exit and interoperability | Which interfaces, data formats, and application dependencies matter if components change? | Which open formats, external tools, catalogs, and cloud dependencies matter to the target design? |
Use these as acceptance-test questions, not as a scorecard that assumes one vendor wins every row. Databricks’ public materials emphasize open formats and integrations; Palantir’s documentation describes extensibility, integration, a managed Ontology, and delivery architecture. Test the interfaces and practical exit paths that matter to your organization.
Which platform fits common workload patterns?
Operational control tower or frontline workflow
Choose Foundry as the first evaluation when the project must combine data from multiple systems, give operators a shared view of current conditions, and allow governed actions such as assigning work, changing a plan, approving an exception, or initiating a service process. The proof of concept should include the real approvals, role boundaries, audit events, and failure handling—not just a dashboard.
Enterprise lakehouse and data-product program
Choose Databricks as the first evaluation when the program is primarily about reliable ingestion, batch or streaming transformation, SQL access, BI, reusable data products, and machine-learning workflows. Define how analysts, engineers, data scientists, and application developers will share data and metadata, and identify any operational workflow layer that remains outside the platform.

AI application with governed actions
Both platforms may be candidates. Foundry is the more direct starting point when the AI must reason over an operational Ontology and take tightly controlled actions. Databricks is the more direct starting point when the hard problem is preparing data, training or serving models, and building AI applications on lakehouse data. In either case, test grounding, authorization, auditability, human approval, rollback, and behavior when source data is incomplete.

Existing Spark or SQL engineering organization
Databricks may reduce conceptual change when the team already operates Spark and SQL pipelines and wants one platform for engineering, analytics, and ML. That does not remove the need to design business context, application integration, and operational ownership.
Highly specialized or disconnected deployment
Do not infer support from a marketing diagram. Ask Foundry for a supported deployment boundary and reference design for the exact environment. Ask Databricks which cloud, region, networking model, and connected services are required. Verify availability, security controls, and support terms for your geography and edition.
Governance, security, and AI controls
Palantir documents access controls for humans and agents, lineage, and audit capabilities. Databricks documents Unity Catalog as a governance system for data and AI assets, including permissions and lineage. These are important architectural claims, but vendor descriptions alone do not establish that either platform satisfies your regulatory obligations or security architecture.
Translate requirements into tests:
- Can a user or agent access only the records, fields, tools, and actions allowed by role and purpose?
- Can administrators trace data lineage from source through transformation, model, output, and action?
- Are approvals, overrides, prompts, tool calls, and changes retained in an audit record?
- Can access be revoked quickly and can a workflow or model action be stopped or rolled back?
- Do retention, residency, encryption, key management, vulnerability response, and incident processes match your policy?
Require evidence in your own tenant or a representative environment, and have security, privacy, legal, and operational owners participate in sign-off.

Deployment and cloud questions
Foundry’s broader platform architecture includes Apollo for delivery and configuration across varied environments, according to Palantir’s documentation and FY2025 filing. The relevant question is not whether varied deployment is described, but whether the exact environment you need is supported, under what constraints, and with what operational responsibilities.
Databricks architectures are cloud-specific in important details. The cited reference is for AWS; networking, identity, storage, catalog integration, managed services, and regional availability can differ elsewhere. Record the required cloud accounts, private connectivity, data egress assumptions, service limits, and responsibility split before comparing proposals.

Team skills and ownership
Foundry projects need people who can model business objects and decisions in the Ontology, build or configure applications and workflows, maintain integrations, and operate governed processes. Business owners must stay involved because the model encodes how work is performed and what actions are allowed.
Databricks projects need ownership for data engineering, Spark or SQL, orchestration, data quality, ML and AI lifecycle management, catalog administration, and the applications that consume platform outputs. Existing skills can lower ramp-up risk, but they do not replace design work around business semantics and operational controls.

Interoperability and exit planning
Databricks’ materials emphasize open table formats and integrations; Foundry’s documentation describes extensibility and integration. Neither statement answers your specific portability question. List the interfaces that must remain usable if a component changes: source connectors, table formats, APIs, identity providers, catalogs, model registries, workflow calls, and audit exports.
Ask each vendor to demonstrate exporting a representative dataset and metadata, moving a model or prompt configuration, reproducing a critical transformation, and disabling a platform-dependent action safely. Include contract, support, and data-deletion terms in the review.
How to run a fair proof of concept
A useful POC compares the same business result, not two unrelated demos. Use a limited but representative slice of production data and include the people who will build, govern, operate, and use the system.
- Write the outcome. Define the process or data product, the decisions it supports, the users, and the measurable acceptance conditions.
- Freeze the scenario. Give both vendors the same source systems, data volume, refresh pattern, user roles, security rules, latency target, and deployment constraints.
- Map the architecture. For Foundry, document the Ontology objects, links, logic, applications, workflows, and agent permissions. For Databricks, document ingestion, storage and table design, transformations, SQL or BI, model lifecycle, applications, and Unity Catalog controls.
- Test the happy path and exceptions. Include late data, duplicates, schema changes, missing permissions, failed jobs, conflicting updates, model uncertainty, human approval, and rollback.
- Measure end-to-end effort. Record engineering hours, configuration, integration work, testing, security review, data migration, training, and ongoing operations. Do not measure only a polished demo.
- Validate controls. Run access, lineage, audit, retention, deletion, incident, and agent-action tests with security and compliance owners.
- Price the same scope. Request current proposals that separate software or platform charges, cloud infrastructure, implementation, custom development, support, training, and expected consumption.
- Review the operating model. Identify who maintains the Ontology or data products, handles upgrades, responds to incidents, approves changes, and supports users.
- Document exit conditions. Capture export formats, APIs, dependencies, contract obligations, and the steps required to suspend or replace a component.
Cost and performance: what the public evidence does not establish
The available primary materials do not provide an apples-to-apples total-cost comparison for your workload. They describe architecture and capabilities, not a common price, implementation estimate, or staffing model. Compare current, workload-scoped proposals using identical assumptions about data volume, compute, concurrency, retention, support, cloud services, migration, and internal labor.
Best Value
No directly comparable independent performance test for a defined Foundry-versus-Databricks workload is established here. Do not rely on generic claims about latency, throughput, productivity, implementation time, or return on investment. A meaningful benchmark must specify the data, queries or process, concurrency, security settings, cloud region and configuration, refresh frequency, and end-to-end cost.
Palantir’s official architecture documentation summarizes Foundry this way: “Foundry is the foundational data operations platform, which provides the core capabilities for data management, logic authoring, Ontology development, analytics, and workflow development.” This is a Palantir product statement, not an independent comparison.
Questions to take to vendor workshops
- Show the proposed design using our highest-value process and real permission boundaries.
- Which capabilities are included in the contracted edition, and which require additional products, services, or custom code?
- What skills and roles must we hire, train, or supply internally?
- Which cloud regions, network paths, identity systems, and disconnected modes are supported for our environment?
- How are schema changes, bad data, failed pipelines, model drift, and unauthorized actions detected and recovered?
- What are the documented limits for data size, concurrency, refresh, API calls, workflow actions, and retention?
- How are upgrades, breaking changes, support escalation, and incident communications handled?
- What can we export if we change platforms, and how will you demonstrate that export?
Common selection mistakes
Choosing from a feature checklist
Both platforms can list analytics, AI, governance, and integrations. A checklist hides the work of modeling business context, building applications, operating pipelines, and enforcing controls. Evaluate the complete process and its owners.

The Databricks architecture cited here is AWS-specific. Foundry deployment claims also need to be checked against your geography and environment. Confirm availability and boundaries in writing.
Comparing only subscription or consumption numbers
Implementation, migration, cloud infrastructure, custom application work, staffing, support, and training can dominate the economic result. Put all of them in the same model.
Ignoring the action layer
A dashboard or model output is not an operational system. If users must approve, assign, dispatch, update, or stop something, test those actions, permissions, audit records, and failure paths.
Assuming buying both is automatically best
A combined architecture may be sensible when lakehouse workloads and operational applications have distinct requirements, but the available evidence does not show that buying both is necessary or cost-effective. Validate the boundary, duplication, integration burden, and ownership before committing.
Practical recommendation
Put Foundry at the top of the shortlist when the core problem is operational: multiple systems must be expressed through shared business context and used in governed applications, workflows, or decisions. Put Databricks at the top when the core problem is building and operating data pipelines, lakehouse analytics, machine-learning workflows, and AI applications on a common platform.
If both descriptions fit, run the same representative workflow through both evaluations. Choose the design that meets your required outcomes and controls with an ownership model your team can sustain—not the one with the broadest feature list or the most attractive unscoped cost claim.
