Its central advice is to treat architecture as a living socio-technical system: sense friction, quantify architectural fitness, and act before drift turns into delivery failure.
The approach builds on Neal Ford, Rebecca Parsons and Patrick Kua’s definition: “An evolutionary architecture supports guided, incremental change across multiple dimensions.” In other words, adaptability is not a one-time property selected at project launch. It is a capability the team must repeatedly protect as code, data, security requirements, organizations and delivery practices change.

What is evolutionary architecture in practice?
Evolutionary architecture combines small, guided changes with objective checks that show whether important qualities are being preserved. “Multiple dimensions” means more than source-code structure. A change can affect coupling, data evolution, security, scalability, testability, deployment independence and team coordination at the same time.
Incremental change depends on the surrounding delivery system. Deployment pipelines, continuous delivery, mature DevOps practices, reliable tests and modular boundaries let a team alter one part of a system without forcing an unrelated, high-risk rewrite. The architecture is therefore shaped not only by diagrams and components, but also by how teams work and how quickly they can obtain trustworthy feedback.

InfoQ summarizes the changing nature of the target this way: “Fitness, in other words, is a moving target rather than a fixed property.” A boundary that is healthy for one product stage, organization or traffic pattern may become a constraint later. Evolutionary architecture makes that change visible and manageable instead of treating the original design as permanent.
How do fitness functions prevent architectural drift?
Ford, Parsons and Kua define an architectural fitness function as “an objective integrity assessment of some architectural characteristic(s).” A fitness function can be a test, metric, monitoring rule or logging signal. Its purpose is to turn an architectural intention into a repeatable check that can run as part of normal engineering work.
Examples of characteristics to protect
- Boundary stability: detect forbidden dependencies or imports between modules.
- Change locality: reveal when a small feature requires edits across many otherwise independent components.
- Data safety: check that schema changes remain compatible with deployed readers and writers.
- Security: fail a build when required controls, isolation rules or dependency policies are violated.
- Scalability and performance: track agreed thresholds under representative tests or production monitoring.
- Testability: identify components whose coupling makes focused automated tests impractical.
A fitness function is a guardrail, not an architectural decision-maker. The team must first state what “healthy” means, choose a measurable signal and decide what happens when the signal worsens. A warning can prompt investigation; a hard pipeline failure is appropriate for an integrity rule that must never be bypassed.

What socio-technical friction should teams measure?
Friction appears where technical structure and human coordination reinforce each other’s problems. Useful leading indicators include boundaries that repeatedly drift, work that requires synchronized changes in several teams, reviews that queue behind a small group of specialists, and releases that slow because components cannot be deployed independently.
Turn symptoms into measurable signals
- Locate the bottleneck. Map a feature from request through design, coding, review, testing and deployment. Mark every hand-off, shared component and approval.
- Define the architectural property. For example, “a change to the billing module should not require edits in the reporting module.”
- Select a leading indicator. Use dependency checks, affected-component counts, deployment lead time, queue time, compatibility tests or monitoring events.
- Set a response. Decide whether the signal creates an alert, a work item, a review requirement or a failed build.
- Revisit the rule. Context changes. A threshold that was useful during one stage can become noise or an obstacle later.
This process connects social evidence—coordination load, ownership confusion and waiting—with technical evidence such as dependency graphs and pipeline results. It helps teams address the cause of delivery slowdown rather than merely adding another process meeting.
What should be automated in CI/CD?
Put checks as close as possible to the change that can violate the rule. Fast, deterministic checks belong in pull requests; broader integration, compatibility and operational checks can run later in the pipeline while still feeding results back before release.

- Dependency and layering rules that reject prohibited module or service references.
- Contract and schema-compatibility tests for independently deployed producers and consumers.
- Architecture tests that verify naming, package placement or approved communication paths.
- Security and configuration checks that prevent an unsafe default from reaching an environment.
- Trend metrics for build duration, deployment frequency, rollback events and the number of components touched by a change.
- Monitoring and logging signals that expose runtime coupling or repeated cross-team intervention.
Automating the leading indicators matters because production incidents are late feedback. A pipeline check can identify drift while the relevant code and decision context are still fresh.

Start with the smallest change that can test the direction, then preserve the option to change course. Keep deployment units and data migrations compatible during transition, isolate volatile decisions behind stable interfaces, and use fitness functions to protect the dimensions that must not regress.
Do not optimize for one dimension in isolation. A highly modular design can still create unsafe data evolution; a fast delivery path can still weaken security; and an organizational reorganization can invalidate previously sensible ownership boundaries. Record which dimensions a change affects, make the trade-off explicit, and review the fitness signals after the system and team context shift.

AI can accelerate this work by helping teams search code, generate tests or summarize architecture signals. The eMag’s framing cautions that AI should be an accelerator rather than an entropy engine: generated changes still need the same objective checks, ownership and review as human-written changes.

The foundational book, Building Evolutionary Architectures: Support Constant Change, compares architecture styles and practices through evolvability, coupling, fitness functions, data evolution and incremental change. A useful comparison should therefore examine the dimensions below rather than rely on labels such as “modern” or “simple.”
| Comparison axis | Question to ask |
|---|---|
| Change locality | Can a focused change remain within one component or team? |
| Coupling and boundary stability | Which dependencies can force synchronized releases? |
| Protected dimensions | Which technical, data, security, scalability and testability qualities have explicit checks? |
| Automation and feedback speed | How soon does a violating change become visible? |
| Data-evolution safety | Can schemas and stored data change while old and new versions coexist? |
| Team and deployment maturity | Can the organization own, test and release the proposed boundaries independently? |

Building Evolutionary Architectures is available in paperback, Kindle and ePub editions, and names Ford, Parsons and Kua as its authors. Bill Wake’s 2019 independent review describes the 2017 book as “moderately slim” at 190 pages; that page count is a review figure, not a publisher specification.

InfoQ’s eMag also connects the subject with AI context stores, AI gateways, preservation of change locality, team structures, architectural decay loops and platform-convergence sequences. Together, these themes reinforce the same operating model: make change routine, measure the qualities that matter, and intervene while friction is still a leading signal.
