The improvement is not automatic: workflows need to fit the team’s work, connect to its data and systems, and produce outcomes the team can measure.
What marketing automation can take off a team’s plate
Marketing automation software uses defined workflows and platform features to coordinate recurring marketing tasks. Common functions include email responses, forms and landing pages, lead nurturing and scoring, audience segmentation, workflow orchestration, analytics, and integration with customer relationship management (CRM) or sales force automation (SFA) systems. Salesforce describes these capabilities as ways to manage campaign execution and coordinate marketing with sales.

The productivity mechanism is practical: a person does not have to manually trigger every follow-up, move every lead to the next step, or recreate the same campaign sequence for each audience. Once a workflow is configured and connected to the right data, it can make execution more consistent and reduce coordination work. That is capacity, not a guarantee of better results; the time saved matters only if the team uses it for valuable work.

- Email follow-up: Send a relevant response after a form submission or another defined action.
- Lead handling: Apply agreed scoring or routing rules so leads reach the appropriate person or workflow.
- Nurture sequences: Deliver a planned series of messages based on audience segment or engagement.
- Campaign operations: Coordinate recurring steps across channels and teams rather than relying on manual handoffs.
- Routine reporting: Consolidate recurring campaign measures, while preserving human interpretation of what they mean.
What the reported productivity results do—and do not—show
Published results suggest that gains are possible, but the studies use different samples and measures. They should not be treated as a forecast for an individual team or as proof that installing software alone causes the same improvement.

| Data & Marketing Association (DMA), 2025 | +50% effectiveness boost for performance marketing effects; +32% marketing ROI | The report analyzed 153 automation-using campaigns selected from a databank of 1,720 award campaigns submitted between 2017 and 2024. | Nucleus Research, March 26, 2021 | $5.44 in average benefits per dollar spent over the first three years after deployment; payback under six months | Based on a review of 16 ROI case studies published from 2016 through 2020. The case-study scope and period matter; the result is not a guaranteed return. Nucleus Research analysis. |
Other frequently repeated figures need additional qualification. Salesforce attributes a 14.5% increase in sales productivity and a 12.2% reduction in marketing overhead to Nucleus Research, but the cited Salesforce page does not supply the underlying study date or methodology. Salesforce’s benefits explainer therefore does not establish that those figures apply to a particular organization.
Oracle’s statistics page says 49% report time savings and 45% report increased efficiency or marketing ROI, drawing on the 2021 Marketing Automation Report among other sources. Oracle combines findings from multiple studies rather than presenting one unified sample, so these percentages should not be read as a single current, population-wide estimate. Why automation may not improve productivity
Automating a weak process can make its problems happen faster. Workflows also require setup, data upkeep, testing and oversight. If those costs exceed the manual effort removed—or if the team does not trust or use the system—productivity may not improve.

Integration and data problems
Disconnected CRM, content and customer data systems can create duplicate work, incomplete records or unreliable triggers. The American Marketing Association’s report, sponsored by Act-On, identifies integration as a challenge alongside reporting, attribution and proving ROI. Its survey covered more than 100 marketers; it is useful evidence of reported concerns, not a universal measure of implementation difficulty. AMA/Act-On report.
Activity is not the same as impact
A workflow can send messages on schedule and still fail to improve a meaningful business outcome. Teams need to define what success means—such as qualified leads, conversion, campaign ROI or time spent on a process—and use measurement that supports a credible connection between the workflow and that outcome. The AMA/Act-On report specifically flags reporting, attribution and ROI proof as challenges.
Adoption and maintenance take time
Buying features does not ensure that staff will use them well. Oracle’s roundup aggregates older findings about dissatisfaction and underuse; because it combines studies with differing dates and samples, treat it as a warning about adoption risk, not a current universal rate. Workflows also need review when products, customer expectations or business rules change.
How AI fits into marketing automation
Rule-based automation and AI-driven automation are related but not interchangeable. A fixed rule that sends a follow-up after a form submission is automation; AI-assisted work adds a distinct layer whose output may need checking and refinement.

Gartner reported in May 2026 that surveyed marketing leaders expected the share of marketing work automated by AI to rise from 16% in 2026 to 36% by 2028. Those figures reflect expectations from a survey of 402 CMOs conducted from August to October 2025—not observed productivity gains. Gartner’s survey release.
Review time belongs in any productivity calculation for AI-assisted tasks. A June 2026 Optimizely survey release, based on more than 2,000 marketing leaders across seven markets, describes review and refinement work that can offset some AI-related time savings. It is vendor-published survey material, not a universal estimate of the net time gained by every team. Optimizely’s survey release.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How to choose workflows and assess a platform
Start with a recurring task that is clear enough to document and consequential enough to justify setup. Compare options by how well they support the team’s actual work, not by the number of features listed on a product page.
Rank #4
- Map the current process. Record the trigger, handoffs, decisions, systems involved and manual steps. Note where delay, errors or repeated effort occur.
- Choose a measurable goal. Decide what should improve and how it will be measured. Count outcomes, not merely automated actions.
- Check workflow coverage. Confirm the platform can support the required email, nurture, lead scoring, campaign and analytics tasks. Salesforce’s overview describes common category capabilities.
- Verify integrations and data flow. Check whether it connects cleanly with the CRM and relevant content or data systems, and whether the required records and triggers are available.
- Test usability and adoption. Make sure the people who will build, operate and review workflows can use them reliably. A sophisticated feature that the team avoids does not create capacity.
- Include oversight in the cost. For AI-assisted tasks, account for human review, corrections and maintenance as well as execution time.
- Compare results with the manual baseline. After a workflow is running, assess the same measure used before deployment and adjust or stop it if it is not delivering worthwhile value.
When comparing marketing automation platforms, use these questions to keep the decision grounded:
- Workflow fit: Does it cover the recurring jobs the team actually needs?
- Integration: Can it work with the CRM and content or data systems already in use?
- Measurement: Can the team evaluate business outcomes and attribution, rather than just message volume or workflow completion?
- Usability: Can staff operate and maintain the workflows consistently?
- Human review: For AI features, how much checking and refinement will outputs require?
Make saved time count
Automation improves marketing productivity when it removes meaningful repeat work without adding more setup, troubleshooting or review than it saves. The strongest case is a well-defined workflow connected to dependable data, measured against a useful baseline and maintained by a team that will actually use it. Any capacity freed should be deliberately redirected to work automation does not replace: setting strategy, interpreting results, improving customer relevance and developing creative ideas.
