Last Week I Watched a Product Demo That Should Have Landed—and Didn’t

Last week I watched a product demo that should have landed and didn’t. That’s my impression of the moment, not proof that the audience disliked the product—or that the presenter did a poor job. A demo can run smoothly and still leave people without the answer they needed. So the useful question is not simply, “Why didn’t my product demo land?” It’s: what did this audience need to believe, understand, or do next, and did the demo help them get there?

What a quiet or lukewarm response does—and doesn’t—tell you

A muted reaction is a signal to investigate, not a diagnosis. Without the audience’s feedback, the demo itself, or a clear account of what happened afterward, it is not possible to say whether the problem was qualification, the story, the features shown, or the format. The product may have been a poor fit; the presentation may have answered a different question from the one people brought; or the audience may simply have needed more information before deciding.

Gartner’s 2024 guidance warns against using one demo for every audience and moment in the buying journey. Its recommendation is to develop different demo types and choose one that fits the people watching and what they are trying to accomplish. That points to a more useful review than asking whether the presentation was polished: did this particular demo fit this particular buying task?

Diagnose the gap in the order the audience experienced it

1. Who was watching, and what decision were they approaching?

Start with the audience’s roles and stage in the buying process. A technical evaluator may be looking for integration details, while a business leader may need to see how the product changes a costly or slow workflow. Those people can watch the same screen and come away with different unanswered questions.

Gartner’s advice to match demo type to audience and timing makes this more than a personalization detail: the right proof depends on who needs to make a decision and what they need to decide. If the audience or buying stage was unclear beforehand, treat that as a qualification question to examine—not as an established cause of this demo’s outcome.

2. What question did the audience bring?

Gabe Sumner, Salesforce’s director of technical product marketing, frames two basic questions a product demo should answer: “How does this product work?” and “How will it benefit my business?” They are useful prompts, not evidence that any particular audience asked them. Ask which one mattered most here, and whether the demo answered it plainly.

If you do not know, ask attendees directly. A short follow-up can distinguish “I couldn’t see how this works” from “I understand it, but the benefit is not worth changing” or “I still need to check whether it fits our environment.” Those are different objections and call for different next steps.

3. Which moment was supposed to prove the value?

Map the audience’s question to the product behavior shown. Did a feature merely appear on screen, or did the demo show how it solves a real problem and what changes for the user or business? Gartner’s webinar abstract recommends using stories to communicate product value. Sumner likewise argues for a focused purpose and clear takeaway, warning presenters not to show everything.

For a review, write down the problem, the action shown, and the outcome the audience was meant to notice. If one of those links is missing, the walkthrough may have demonstrated capability without making its relevance clear. That is a hypothesis to test against the recording and audience feedback, not a verdict about what went wrong.

4. Did the format suit the buyer’s task?

A live presentation is not automatically the best way to answer every question. Gartner says interactive product experiences can help buyers see value sooner than a traditional live production demo allows, while live demos remain important in sales-led motions. Different interactive formats can serve different needs at different points in the buying process.

IDC’s published analysis describes a related source of friction: some high-intent buyers want to research integrations, security standards, deployment requirements, or compatibility before entering a human-led sales process. If basic fit questions remained unanswered, requiring another meeting may have added friction rather than resolving the uncertainty. That is IDC’s analysis, not a rule that applies to every buyer or sale.

Self-service experiences, free trials, and freemium access are not universal remedies. Gartner notes that complexity or security requirements can make trials or freemium unsuitable. The better question is which format gives this audience useful proof while respecting the product’s and organization’s constraints.

5. What remained unanswered, and what happened next?

Review the ending as carefully as the product walkthrough. Did the audience raise an objection, request technical information, agree to another step, or leave without a clear action? A request for security documentation suggests a different gap from a lack of interest in the use case. An agreed follow-up is evidence of a next step, but it does not by itself prove the demo persuaded everyone.

Check the evidence available: meeting notes, follow-up messages, questions asked, and—if you have permission to use it—the recording. Separate what people actually said or did from your interpretation of their reaction. If no one explained the response, ask rather than assigning a cause.

Turn the diagnosis into a better next demo

  1. Set one audience-specific objective. State what the viewers should understand or be able to evaluate by the end.
  2. Choose a representative problem. Use a workflow or scenario the audience recognizes, rather than touring features without a clear reason.
  3. Show the proof, then explain the consequence. Connect the product behavior to the user or business outcome it is meant to support.
  4. Make room for the questions the walkthrough cannot settle. Surface integration, security, deployment, and compatibility needs, then provide a suitable route to answers—whether that is a document, a technical follow-up, or a different demo format.
  5. End with a specific next step. Ask what remains uncertain and agree on an action that addresses it.
  6. Use the response to revise the next version. Change the part tied to evidence from this audience; do not shorten, expand, or redesign the demo on the assumption that one universal formula caused the outcome.

A demo that “should have landed” is an invitation to look closer, not enough evidence to blame the product, the presenter, or the length of the presentation. The most reliable next move is to find the audience’s unanswered question, identify where the demo was meant to answer it, and check whether the promised next step made sense to the people in the room.
