IT services companies sell skilled work and ongoing operations; product companies sell or license an offering they develop or control. That difference affects how revenue is won, recognized and scaled, but it does not determine growth or profitability by itself. Modern technology companies often combine software, hardware, cloud, support and consulting, so a useful comparison starts with the revenue engine and the reporting period—not the company label.
What “services company” and “product company” actually mean
These labels describe a company’s primary revenue engines, not mutually exclusive corporate types. A services business generally earns money when people perform work for a client. Typical offerings include consulting, implementation, systems integration, outsourcing, maintenance, technical support and managed operations. Contracts may price that work by hour, role, milestone, project, service level or recurring operating period.

A product business earns money from an offering it has developed or controls. The transaction might be an upfront hardware sale, a software licence, a subscription term or consumption-based usage. Digital products can be delivered repeatedly without recreating the entire development effort for every customer, while physical products require manufacturing, logistics and inventory management.

A software vendor may sell licences, host a cloud version, provide implementation and operate a support desk. A hardware manufacturer may sell devices, attach warranties and maintenance, and resell third-party software. A cloud provider sells access to a product but also performs a continuing service. Treating such a company as “pure product” or “pure services” can produce a misleading comparison.

Examples of mixed models
- Dell Technologies reports product revenue that includes hardware and software licences, while its services revenue includes service offerings and product support. Its fiscal 2026 filing shows why segment labels need to be read alongside the definitions in the filing: Dell’s 2026 Form 10-K.
- Oracle reports cloud and software, hardware, and services businesses. Its cloud arrangements generally run for one to five years, with revenue recognized over the contract term or as usage is consumed, according to its 2026 Form 10-K.
- A subscription software company can have product-like economics in its intellectual property and service-like costs in hosting, customer success, support and implementation.
How the two revenue engines work
Services: revenue follows delivery capacity
For a services engagement, the company must win a contract and then supply qualified people, processes and infrastructure. Revenue may be recorded as milestones are accepted, as hours are delivered or over the period in which the service is performed. Signing a contract therefore does not necessarily create immediate reported revenue.
Growth is constrained by the ability to recruit, retain, train and deploy the right specialists. Utilisation, billable rates, subcontractor costs, project overruns and bench time all affect the economics. A company can have strong demand but still miss its growth target if it cannot staff projects, or if a large customer delays a start date.
Long-term support and managed-service contracts can create a recurring base, but the provider still has to perform the work every period. Contract terms and accounting treatment can defer revenue. Dell says a substantial portion of its services net revenue comes from offerings deferred over time, so reported services growth can differ from product growth even when customer demand changes less dramatically.

Products and subscriptions: revenue follows adoption, renewal and usage
A product company invests in design, engineering, manufacturing or software development before it sells the offering. It may then collect an upfront price, recognise a licence, bill a subscription term or charge for consumption. Once the product is established, another customer can often be added with less incremental development effort than a new services project requires. That is a possibility, not a guarantee: hosting, support, sales, marketing, customer acquisition and ongoing research still add costs.
Subscription revenue is recognised over the access period rather than necessarily when cash is collected. Consumption contracts recognise revenue as customers use the service. Renewals and expansion can make future revenue more visible, but only if customers continue paying and usage remains healthy.

JFrog illustrates the range within subscription software: its filing describes both self-managed subscriptions and vendor-managed SaaS subscriptions. For the year ended December 31, 2025, the company reported revenue of $531.8 million, up 24% year over year, in the result described in its 2025 Form 10-K. That is one company’s result, not evidence that all subscription businesses grow at that rate.
Why growth rates differ
| Growth factor | Services-heavy business | Product or subscription-heavy business |
|---|---|---|
| Primary constraint | Skilled delivery capacity, utilisation and contract starts | Customer acquisition, retention, production or hosting capacity and product investment |
| How a sale becomes revenue | Often as hours, milestones or service periods are delivered | Upfront sale, licence, subscription term or usage; recurring contracts are usually recognised over time |
| Headcount relationship | Adding work often requires adding delivery staff or subcontractors | Digital products may add revenue faster than headcount, but support, cloud, sales and R&D still grow |
| Timing sensitivity | Start dates, project acceptance, renewals and deferred service offerings can move reported growth between periods | Renewal dates, booking terms, shipment timing, usage and deferred revenue affect reported growth |
| Typical expansion paths | More clients, larger projects, higher rates, additional services and geographic delivery capacity | More customers, higher prices, additional seats or usage, new products, cross-sell and international adoption |
Services growth can look lumpy because a contract may be signed in one quarter, staffed later and recognised over several periods. Product growth can look smoother when a large installed base renews, but it can also fall sharply when demand, pricing, inventory or usage changes. Neither pattern is automatically better.
Dell’s fiscal year ended January 30, 2026 demonstrates the importance of timing and mix. Total net revenue grew 19%, principally because of infrastructure solutions and, to a lesser extent, client solutions. Product net revenue grew 27%, while services net revenue declined 4%. Dell specifically notes that service revenue timing and mix affect the comparison; the two percentages should not be read as a universal product-versus-services law.
Margins: why the category label is not enough
Gross margin measures revenue left after the costs directly assigned to goods or services. Operating margin also subtracts sales and marketing, research and development, general administration and other operating expenses. A product company may have a high gross margin but spend heavily on R&D and customer acquisition. A services company may have lower gross margin but generate attractive operating returns through utilisation, pricing discipline and efficient delivery.
Dell’s fiscal 2026 figures are a company-specific example
Dell reported a 13.7% product gross margin percentage and a 44.8% services gross margin percentage for fiscal 2026. Dell attributed product margin pressure in part to a mix shift toward AI-optimised servers. It attributed services-margin improvement partly to a change in resale mix away from standalone VMware resale. Those explanations show why a segment margin cannot be separated from what was sold during the period.

- [Dont Hesite to Order] 24 hours customer services and professional technology team are standing by
The figures are not a general benchmark for all products and services. They come from one diversified vendor, one fiscal year and Dell’s own segment definitions. A software subscription business, a contract-development firm, a data-centre operator and a server manufacturer have very different direct-cost structures.
Use like-for-like margins
- Compare gross margin with gross margin and operating margin with operating margin.
- Use the same accounting basis, preferably GAAP when comparing companies, then identify any supplemental non-GAAP measure.
- Separate consolidated results from segment results. A consolidated operating margin cannot be treated as the margin of one product line.
- Check mix: cloud, hardware, resale, implementation, support and managed services can move the reported percentage even if pricing is unchanged.
- Adjust your interpretation for acquisitions, restructuring, unusual credits, currency effects and other one-off items when the filings identify them.
Dell cautions that “Other companies, including companies in our industry, may calculate non-GAAP financial measures differently than we do, limiting the usefulness of those measures for comparative purposes.” That warning applies broadly: two companies can use the same label for measures built on different exclusions.
Recurring and predictable revenue: useful, but not the same as profit
Recurring or predictable revenue can improve planning because a company begins a period with contracted renewals or ongoing usage. It does not guarantee retention, growth or high margins. Customers can cancel, reduce seats, negotiate lower prices or use less capacity. A recurring service can also require substantial labour or infrastructure every month.
SAP reported that 86% of its revenue was “more predictable” in 2025, up from 83% in 2024. This is SAP’s own metric and definition, not a universal industry standard and not a statement that 86% of revenue was profitable or contractually guaranteed. SAP’s five-year financial data is available in its 2025 Integrated Report.
When analysing a recurring model, pair the percentage with renewal or retention information, contract duration, customer concentration, expansion, implementation obligations, hosting costs and the accounting treatment for deferred revenue. A high recurring share with weak retention can be less durable than a lower recurring share with loyal customers and strong cash collection.

Cost structures and scalability
Services cost base
- Delivery salaries, benefits, training and subcontractors are usually the largest direct costs.
- Utilisation matters: unassigned employees consume cost without producing billable revenue.
- Rates, scope control and change orders determine whether additional work improves or erodes margin.
- Geographic delivery choices affect wages, travel, currency and management overhead.
Product and subscription cost base
- Software companies carry research and development, cloud hosting, data, support and customer-success costs.
- Hardware companies add materials, manufacturing, freight, inventory risk, warranties and channel costs.
- Sales and marketing can be substantial because acquiring a customer may require years of payback.
- Scale can lower unit cost, but security, reliability, compliance and feature development often require continuing investment.
The practical question is not whether one model has “better” costs. Ask which costs grow with each additional dollar of revenue, which are fixed for a period, and whether the company can raise prices or increase usage without proportionally increasing delivery effort.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How to compare two companies without misleading yourself
- Map the revenue engine. List revenue from projects, licences, subscriptions, usage, hardware, support, hosting and resale. Use the company’s segment definitions rather than assigning your own labels.
- Align the periods. Record fiscal year-end dates, currency, acquisitions, divestitures and geographic scope. Do not combine SAP’s euro figures for calendar 2025 with Dell’s fiscal year ended January 30, 2026 as if they were peer-period data.
- Measure comparable growth. Start with like-for-like revenue growth. Add customer, seat, usage, backlog or remaining-performance-obligation data only when the company reports it with a clear definition.
- Separate bookings from revenue. A signed services project or multi-year subscription may be recognised over time. Check deferred revenue and contract terms before interpreting a quarter’s result.
- Compare margins on the same basis. Match gross to gross and operating to operating; distinguish GAAP from non-GAAP and consolidated from segment results.
- Inspect scalability and costs. Relate revenue to delivery headcount, hosting, support, R&D, sales expense and capital requirements.
- Test revenue quality. Examine renewal, retention, contract length, customer concentration, pricing, usage sensitivity and cash collection.
- Explain mix changes. Identify whether a margin or growth move came from product mix, cloud migration, resale, AI infrastructure, geography, currency or a one-time event.
| Comparison axis | Questions to answer | Why it matters |
|---|---|---|
| Revenue engine | Is revenue driven by projects and labour, licences, subscriptions, usage, hardware or support? | Labels can hide materially different economics. |
| Growth | What are like-for-like revenue, customer, usage, backlog and deferred-revenue trends? | Recognition timing can make headline growth diverge from demand. |
| Margin level | What are gross and operating margins on the same accounting basis? | Each margin answers a different cost question. |
| Scalability | How do delivery staff, hosting, support, R&D and sales costs change as revenue grows? | It reveals whether growth requires proportional spending. |
| Revenue quality | How predictable is revenue under the company’s own definition, and what are renewal and retention rates? | Visibility helps only when customers keep paying. |
| Mix and period | What fiscal year, segments, geography, acquisitions and one-off effects are included? | Mix can move results independently of the broad business model. |
What the reported examples show—and what they do not
SAP: cloud and software versus services
SAP reported €32,538 million of cloud and software revenue in 2025, compared with €29,830 million in 2024. Its services revenue was €4,262 million in 2025 versus €4,346 million in 2024. The same company therefore had different trajectories in its software-oriented and services lines. SAP also reported consolidated operating profit of €9,617 million in 2025. That is a company-wide result, not a standalone product margin or a direct comparison with a services segment.
Dell: products and services inside one vendor
Dell’s 19% fiscal 2026 net-revenue growth, 27% product growth and 4% services decline illustrate how timing and mix can separate lines within one company. Its product and services gross-margin percentages also moved in opposite economic directions for reasons Dell identified in its filing. The example is useful for understanding measurement, not for ranking products against services across the entire technology sector.
JFrog and Oracle: recurring access still has operating obligations
JFrog’s self-managed and vendor-managed subscription options show that “subscription” describes how customers obtain access, not the absence of service work. Oracle’s one-to-five-year cloud arrangements and usage-based recognition show why contract duration and consumption must be examined alongside an annual recurring-revenue label. Both models require infrastructure, reliability, support and product investment.

Common analytical mistakes
Assuming products always have higher margins
Hardware, resale and infrastructure products can carry substantial direct costs. A software product may have high gross margin but heavy R&D, sales and hosting expenses. Services can be profitable when pricing, utilisation and delivery quality are strong. Always identify the specific offering and cost allocation.
Best Value
Calling every subscription “recurring revenue”
A subscription that customers cancel quickly is less predictable than its billing frequency suggests. Usage-based contracts can shrink in a downturn. Check the company’s definition, renewal behaviour and contract terms.
Comparing unlike periods or currencies
Fiscal calendars, acquisitions, exchange rates and segment reorganisations can invalidate a simple year-over-year comparison. State the period and currency with every reported figure.
Using a headline segment label as a proxy for the whole company
A company may place implementation, support or resale in different segments from a peer. Read the segment description and revenue-recognition note before drawing a conclusion.

Treating non-GAAP figures as universal
Supplemental measures can help explain management’s view, but exclusions differ. Use GAAP for cross-company comparison where possible and disclose the basis for any adjusted calculation.
Which model is more attractive?
There is no universal winner. A services model can offer close customer relationships, fast monetisation of expertise and lower product-development risk, but it is exposed to hiring, utilisation and project execution. A product or subscription model can create repeatable delivery and operating leverage, but it often requires substantial upfront R&D, sales investment, hosting capacity and retention work.
For an investor, the central questions are whether demand converts into recognised revenue, whether customers renew, whether incremental revenue carries an attractive contribution margin and whether cash generation supports continued investment. For an operator, ask whether the organisation can staff delivery, maintain product quality, control acquisition cost and serve customers at the promised level. For a customer, distinguish a licence or subscription from the implementation, support and operating services needed to achieve the intended outcome.
The most defensible conclusion comes from a company-by-company bridge: identify each revenue stream, align the periods, explain recognition timing, compare equivalent margins and then test scalability, retention and mix. “Services” and “product” are starting points for that analysis, not the answer.
