I Scanned Every Repo I’ve Ever Written. The Results Were Uncomfortable.

A repository scan can uncover credentials that vanished from the current files but remain in earlier commits. That makes a repo-wide audit worthwhile—but a list of matches is not a count of valid secrets, and a clean report is not proof that none exist.

The title’s first-person premise is not backed here by details about an author’s repository inventory, tools, scan date, or findings. Rather than invent personal results, this guide explains what a real audit can reveal, how to judge its limits, and what to do if a credential is exposed.

Why old commits can make a scan uncomfortable

Deleting a password, API key, or token from a file changes the current version of that file; it does not necessarily remove the earlier commit that recorded it. A search limited to the working tree can therefore miss a credential that a history-aware scan finds.

Scope matters. GitHub says its secret scanning checks all Git history on all branches in a repository for hardcoded credentials. Its documentation also describes scanning other surfaces, including issue and pull-request text, discussions, wikis, and secret gists in applicable contexts. Those capabilities do not mean every scanning tool checks every surface, or that every account has access to every feature. GitHub’s secret-scanning documentation explains the product’s scope and conditions.

Before interpreting a result, establish what was actually included: which repositories and hosts, branches, forks, archived repositories, historical commits, and collaboration surfaces. A scan that covers only local working copies answers a narrower question than an organization-wide scan of full history.

What a scan result can—and cannot—tell you

A match is a lead to investigate, not automatic proof that a live credential has leaked. It may be a test value, a placeholder, an invalidated token, or a false positive. Conversely, a scan that reports nothing cannot establish that no secret exists: a tool may not recognize a credential type, inspect a relevant file or surface, or have the right configuration.

A 2023 comparison evaluated nine secret-detection tools using a benchmark drawn from 818 public GitHub repositories. The benchmark contained 97,479 labeled candidate secrets, 15,084 of which were labeled true secrets. In one reported comparison case, Gitleaks had 88% recall; GitHub Secret Scanner had 75% precision and 6% recall. No evaluated tool achieved both high precision and high recall. Those figures describe that study’s benchmark and setup—not current versions in every project. The authors identify generic regular expressions and weak entropy calculations as sources of false positives, and faulty patterns, skipped file types, and limited rulesets as sources of missed findings. The comparative study is a useful reminder to treat scanning as one layer of review.

Read the numbers in context

Large counts can sound alarming, but they are not interchangeable. GitHub reported that its own internal initiative found more than 20,000 secrets across more than 15,000 repositories and reached zero open alerts nine months later. That is an organizational case study, not a prevalence rate for developers generally or evidence about an individual’s repositories. GitHub’s account of that effort describes its own experience.

How to investigate a finding

  1. Identify the match. Check the file, commit, branch, and credential type reported. Determine whether the value is a real credential, a test fixture, or a known placeholder without copying it into another public place.
  2. Establish whether it could still work. Check the issuing service’s credential controls or ask its administrator. Treat a credential as potentially exposed until its status is clear.
  3. Assess what it could access. Identify the account, permissions, environments, and data associated with the credential. Review the service’s available access or audit logs for suspicious use, and follow its incident-response process.
  4. Record the scope and action. Note which repositories and history were examined, which findings were confirmed, and which credentials were revoked or otherwise resolved. This makes the audit useful for follow-up without mistaking alert volume for confirmed exposure.

What to do if a credential is real

Containment comes first: revoke or rotate the affected credential promptly. GitHub’s guidance is direct: “When you receive an alert, rotate the affected credential immediately to prevent unauthorized access.” Then check the protected service and relevant logs, assess possible access, and use that service’s response process.

After invalidation, remove the secret from active code and prevent it from being reintroduced. Rewriting Git history may be appropriate in some cases, but it can disrupt collaborators and does not invalidate a credential that someone may already have copied. GitHub notes that history removal can be time-intensive and is often unnecessary once the credential has been revoked. Treat history cleanup as a separate decision from containment, not a substitute for it. GitHub’s documentation covers alert response and history-removal considerations.

Make the next scan more useful

Choose checks that match the repositories and credential types you need to protect. For example, TruffleHog’s project documentation describes scanning GitHub organizations, individual repositories, and local Git repositories, with verified-result filtering and JSON or SARIF output. Those are documented capabilities, not a guarantee that a scan will find every secret. The TruffleHog README describes its supported workflows.

  • Scan full history where the tool supports it, and be explicit about branches and other surfaces that are outside scope.
  • Use custom patterns or other checks where your project relies on credential types a general ruleset may not cover.
  • Put scanning into the development workflow—such as before changes are merged—and give someone responsibility for triaging alerts.
  • Keep credentials out of source. Use appropriate secret-management mechanisms, such as external secret-management services, and prefer short-lived credentials where the service supports them.
  • Retain a way to act on alerts: a detector that produces findings no one reviews does not complete the response.

A review of secret-management research describes practices including environment variables, external secret-management services, version-control scanning, and short-lived credentials. These are options to fit to a system, not interchangeable guarantees of security. The review of secret-management practices discusses approaches reported in the literature.

What “every repo” should mean in an honest report

A credible retrospective should state its audit date, repository inventory, tools and versions, configuration, and exclusions. It should distinguish confirmed credentials from unverified matches, say whether findings were still valid, and describe remediation without exposing the secrets themselves. If branches, forks, archived repositories, or non-code surfaces were not checked, say so. Without those details, neither a dramatic count nor a clean scan can support a broad claim about a developer’s entire history.
