I moved from Ollama to llama.cpp for control, not a promised performance win. Ollama made local inference easy by hiding model files, defaults and lifecycle operations behind a friendly API. llama.cpp put those decisions back in front of me: the exact GGUF artifact, quantization, context settings, backend and server process are explicit. That change made my deployments easier to inspect and reproduce, even when the generated tokens were not faster.
The real change was the control plane
Ollama and llama.cpp are not necessarily competing model ecosystems. Ollama says it has relied on the ggml-org/llama.cpp project for model support while concentrating on ease of use and model portability. In practice, Ollama supplies an opinionated model-management and API layer; llama.cpp exposes the inference toolkit underneath it more directly.

With Ollama, I think in terms of a model tag such as model:tag. The local service handles pulling, listing, showing, deleting and running that model. Its API also covers text generation, chat, embeddings, structured output and tool calling. Those defaults are convenient, but they can make the deployment definition feel smaller than it really is: a tag does not tell you which file, quantization, context configuration or backend is doing the work.
With llama.cpp, the command line is the deployment definition. The documented examples make the model input explicit:

llama-cli -m my_model.gguf
llama-cli -hf ggml-org/gemma-3-1b-it-GGUF
llama-server -hf ggml-org/gemma-3-1b-it-GGUF
The practical difference is not simply “a different way to start a model.” File selection, server flags, accelerator choice, context length and process supervision become visible configuration that can be reviewed, checked into deployment notes and reproduced on another machine.
What I gained by running llama.cpp directly
An inspectable model artifact
llama.cpp requires models in the GGUF format. Its documentation describes conversion and quantization paths for models that start in other formats. That gives an operator a concrete artifact to archive, checksum and deploy. A model tag remains useful for discovery, but the GGUF file is the thing that actually enters the inference process.
This matters when comparing quantizations or investigating a quality change. Instead of asking whether a tag silently changed, I can record the filename, quantization level, metadata and the command that launched it. If a result needs to be reproduced later, those details are available rather than implicit in a model-management layer.

Explicit hardware and backend choices
The llama.cpp README lists support for Apple Metal and Accelerate, x86 AVX variants, RISC-V, CUDA, HIP, MUSA, Vulkan, SYCL and CPU-plus-GPU hybrid execution. The useful point is not that every machine can use every backend. It is that backend selection is an operator concern, visible at startup and testable against the hardware you actually have.
That is valuable for an unusual GPU, a mixed CPU/GPU system or an application that embeds inference rather than calling a preconfigured local service. It also makes a failure easier to classify: a model-file problem, a backend problem and a context-memory problem are separate things to investigate.
Reproducible tuning
Context length, batching, Flash Attention and K/V-cache precision can materially change memory use and output behavior. Keeping those settings in the launch configuration lets me compare two runs fairly. A speed number without the same model file, quantization, context, prompt, batch size, backend and memory settings is not a useful comparison.

What I had to give up or re-check
Model lifecycle is now my responsibility
Ollama presents pull, push, list, show, delete and run operations through its model-oriented interface. With llama.cpp, I choose the GGUF or Hugging Face model identifier and start the binary. Updating a model means deciding when to replace the artifact, where to store it and how to verify that the new file is the one the server loaded.
The Tool Desk
Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →Outbyte PC Repair FREEClear out junk files and repair common Windows errorsFree Scan →That extra work is a trade-off, not a defect. Teams that need a simple local service may prefer the abstraction. Teams that need an auditable deployment may prefer a checked-in launch script, a pinned file and an explicit update process.
Client compatibility is not automatic
llama.cpp provides an OpenAI-compatible server, which can shorten a migration for applications already written against that style of API. “Compatible,” however, is not the same as “drop-in for every Ollama client.” Before switching a production caller, validate the exact server version’s endpoint paths, request fields, streaming behavior, error responses and model naming.

Also re-test features rather than assuming they carry over. Ollama documents generation, chat, embeddings, structured outputs and tool calling as part of its API surface. Your llama.cpp deployment may expose a different subset or require different request shapes for the version and server flags you selected.
Existing Ollama GGUFs may work, but check the architecture
Ollama’s compatibility documentation describes a load-time layer that translates metadata and tensor layouts for existing published Ollama GGUFs, allowing compatible files to be used with llama-server without re-pulling or recreating them. The same notes list architecture-specific transformations. Compatibility is therefore model-dependent, not a blanket promise for every Ollama artifact.
Test one representative model from each architecture you operate. Confirm that it loads, uses the intended tokenizer and prompt template, produces the expected output format and remains within the available memory before converting a whole library.
Best Value
A migration path that avoids surprises
- Inventory the current contract. Record each Ollama model tag, the client endpoint, request fields, streaming mode, context assumptions and any use of embeddings, tools or structured output. Treat those behaviors as requirements, not incidental defaults.
- Identify the actual artifact. Find the corresponding GGUF and note its architecture, quantization and provenance. If the source model is in another format, use llama.cpp’s documented conversion and quantization workflow, then retain the resulting file and its checksum.
- Run a command-line smoke test. Start the file directly with
llama-cli -m my_model.gguf. This separates model loading and prompt-template issues from HTTP or process-manager issues. - Start the HTTP service explicitly. Use
llama-serverwith the selected file or a documented Hugging Face identifier. Put backend, context, batching and other important flags in a script or service definition so a restart does not change the experiment. - Point a test client at the new server. Exercise normal generation first, then streaming, chat history, embeddings, structured responses and tools if your application uses them. Compare response schemas and failure behavior, not just whether a request returns HTTP 200.
- Compare under fixed conditions. Keep the model file, quantization, context length, prompt, batch size, backend and memory settings constant when comparing Ollama and llama.cpp. Only then can you tell whether a difference comes from the runtime rather than from a changed configuration.
- Document rollback. Keep the Ollama service and its known-good model available until the new server passes application-level tests. A rollback should be a process switch, not an emergency model conversion.
Memory tuning is a quality decision, not a speed toggle
Ollama documents automatic Flash Attention when the hardware supports it and configurable K/V-cache quantization. Its guidance says q8_0 uses approximately half the memory of f16, while q4_0 uses approximately one quarter. Those are memory relationships, not universal performance rankings, and the quality effect varies by model and task.
In llama.cpp, the same class of decision is exposed for you to measure. Lower-precision caches can make a longer context fit, but a summarization task, code completion task and tool-calling workflow may react differently to the lost precision. Establish a quality check for your workload before selecting the smallest cache format that fits.
- Use the same context length when comparing runtimes; otherwise the cache footprint and available throughput are different.
- Record whether Flash Attention is enabled and whether the backend actually supports it.
- Test long prompts separately from short prompts, because cache pressure grows with context.
- Evaluate task quality alongside memory and latency; a lower memory reading is not an automatic win.
Where each approach fits
| Decision area | Ollama | llama.cpp | What to verify |
|---|---|---|---|
| Model and artifact control | Model tags and managed lifecycle operations | Explicit GGUF file or Hugging Face model identifier | Exact file, metadata, checksum and update policy |
| Hardware selection | Defaults are presented through the service | Backend and launch configuration are operator-visible | Supported backend, accelerator assignment and fallback behavior |
| Quantization and context | Convenient defaults with configurable memory features | Direct control of model and runtime settings | Context length, batch size, Flash Attention and K/V-cache precision |
| API surface | Generation, chat, embeddings, structured output and tool calling are documented | OpenAI-compatible server with version-dependent details | Paths, fields, streaming, tools and structured-output behavior |
| Lifecycle and updates | Pull, push, list, show and delete are part of the model API | File storage, replacement and process supervision are yours | How an update is pinned, verified and rolled back |
| Compatibility | Ollama model packaging and defaults | Native GGUF loading plus architecture-specific compatibility handling | Tokenizer, prompt template and architecture for each model |
| Operator effort | Lower setup effort and a more opinionated workflow | More setup, but more inspectability and control | Whether the team values convenience or reproducibility |
Why the move was worth it without a speed win
The deciding benefit was inspectability. A direct llama.cpp deployment tells me which model file is loaded, which quantization it uses, how much context it is configured to accept and which backend is executing it. That clarity helps when embedding inference into another application, testing several GGUF variants, targeting hardware outside the usual desktop path or debugging a prompt-template and memory issue.
Quick wins for a faster PC:
Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Repair Windows errors before they cause bigger problemsFix Now →Scan for outdated or missing drivers - takes under a minuteDriver Scan →It also changes what “reproducible” means. The deployment can be represented by a file, a checksum, a command and a small set of flags. Someone else can inspect those inputs instead of inferring them from a model tag and a service’s defaults.
That does not make llama.cpp universally better. If the primary requirement is a low-friction local API with managed model operations, Ollama’s abstraction remains sensible. If the requirement is to own the inference artifact and make runtime behavior explicit, the additional setup buys something speed tests cannot measure.
The practical verdict
Move to llama.cpp when control, reproducibility, backend choice or GGUF-level experimentation is worth taking on model lifecycle and compatibility work yourself. Stay with Ollama when its managed workflow and broader documented API are more important than exposing every inference decision. Either way, compare like with like and treat API behavior, supported architectures and defaults as versioned details that must be checked in the deployment you actually run.
