For established, repetitive factory work, conventional industrial robots are the better-supported choice today. They already handle material handling, assembly, welding, machine-tool loading and unloading, painting and spraying in production environments. A humanoid robot could be attractive when a plant needs automation to work in spaces built around people, but current published evidence does not show humanoids outperforming conventional robots on factory throughput, accuracy, uptime or cost.
The right choice is therefore task-specific, not a universal contest between body shapes. Define the job, then compare candidate systems on cycle time, payload, reach, repeatability, recovery from errors, tooling, integration, safety and lifetime cost. A real demonstration and comparable quote matter more than a robot’s label.

The short answer: industrial robots win the proven-use case
Industrial robots have a mature record in factories because they are engineered around defined work envelopes, tooling and repeatable motions. The U.S. Occupational Safety and Health Administration (OSHA) lists material handling, assembly, welding, machine-tool loading and unloading, painting and spraying among established industrial-robot applications. The specific cell design and process determine whether a robot is suitable; the category itself is not a guarantee of performance. See OSHA’s robotics overview.
Humanoid robots address a different proposition. Their human-like form is intended to let one machine operate equipment, aisles and workstations designed for people, potentially reducing the need to rebuild a facility around a fixed robotic cell. That is a compatibility argument, not a demonstrated production advantage. In its August 14, 2025 announcement about a humanoid-robot position paper, the International Federation of Robotics (IFR) said manufacturing is a later step and that application fields still have to be determined and proven in practice. For a new or existing production line, start with a conventional industrial robot unless a humanoid pilot solves a specific access, changeover or facility- redesign problem that other automation cannot solve. Do not infer payback or throughput from publicity, demonstrations or the number of robots installed worldwide.
What conventional industrial robots already do
Industrial robots are normally deployed as part of a complete application: the robot arm, controller, gripper or other end effector, fixtures, sensors, guarding, safety controls and production software. The machine repeats a programmed path within a defined workspace, often while a conveyor, machine tool or vision system presents parts in a predictable orientation.
Material handling
Handling includes picking, placing, palletizing, depalletizing and transferring parts between process steps. A dedicated arm can be selected for the required payload, reach and cycle time, while a gripper is matched to the part’s shape and surface.
Assembly
Assembly cells use controlled motion and tooling to insert, fasten or join components. Fixtures and sensors determine whether parts are in the expected position; the robot’s repeatability matters because a small positional error can cause jams or quality defects.

Welding
Robots can carry welding equipment along a programmed seam. The cell must account for torch access, workholding, process parameters, fume control and safe maintenance access.
Machine-tool loading and unloading
A robot can move blanks and finished parts into and out of a machining center, press or other machine. The useful measure is the complete machine cycle, including door operation, part orientation, probing and error recovery—not the arm’s advertised speed alone.
Painting and spraying
Paint and spray applications require controlled paths, coverage, material compatibility and environmental controls. The robot is only one element of the process; booths, ventilation, curing and quality inspection also affect results.

Humanoid designs generally aim to reproduce enough of the human body’s mobility to use existing doors, aisles, shelves, tools and workstations. IFR President Takayuki Ito described the rationale in the 2025 announcement: “Since our environment is optimized for the human body the demand for a quick, universal helper to maintain manufacturing and services is evident.” The statement explains the design goal; it does not establish a production benchmark.

Potential fit with human-designed spaces
If a facility has many workstations built for people and only modest volume or frequent product changes, a human-shaped machine might reach several locations without installing a separate fixed cell for each one. The value would come from avoiding facility changes or from sharing one platform among jobs. Whether that value exceeds the cost and complexity of the humanoid must be measured for the actual plant.
Why the factory case is still unproven
The IFR’s August 2025 position-paper announcement says the relevant application fields still need to be determined and proven in practice. The published material does not provide a comparable task test showing a named humanoid beating a conventional industrial robot on cycle time, precision, uptime, payload, reliability or total cost. Those gaps are decisive for production purchasing.
Industrial-robot adoption is already at global scale
Global deployment figures show the maturity of conventional industrial automation, not a comparison of humanoid and industrial performance.

Task-by-task comparison
| Factory task | What is established for conventional industrial robots | What a humanoid would need to prove |
|---|---|---|
| Material handling | OSHA identifies it as an established application; dedicated payload, reach and gripper choices are available. | Equivalent or better cycle time, payload handling, grasp reliability and recovery in the same cell. |
| Assembly | Used with fixtures, tooling and sensing for repeatable insertion or fastening. | Reliable manipulation of the specified parts, with comparable quality and changeover performance. |
| Welding | Used to carry welding equipment along programmed seams in purpose-designed cells. | Safe, repeatable torch access, process control and maintenance performance under production conditions. |
| Machine-tool loading and unloading | OSHA lists loading and unloading; the cell can be synchronized to the machine cycle. | Demonstrated access, part orientation, door interaction and fault recovery without extending the machine cycle. |
| Painting and spraying | Established application requiring controlled paths and environmental controls. | Equivalent coverage, repeatability, material compatibility and compliance in the complete booth or spray system. |
| Mixed workstations designed for people | Often requires multiple dedicated cells or facility changes when tasks vary widely. | A humanoid’s possible advantage is reaching existing human-oriented stations; the facility and task economics still require measurement. |
How to compare two candidate systems fairly
Compare the complete application, not an arm or humanoid platform in isolation. Request the same data and run the same workpiece through each candidate.
- Task success and cycle time: Define the complete sequence, including part presentation, sensing, tool engagement, inspection, hand-offs and recovery. Record sustained production cycle time rather than a best-case demonstration.
- Payload and reach: Include the end effector, cables and part in payload calculations. Check every required pick point, fixture and machine interface.
- Precision and repeatability: Specify the tolerance at the tool or part, under operating temperature and load. A nominal positioning specification is not the same as process capability.
- Uptime and recovery: Measure availability, fault frequency, restart time and the skill needed to clear a fault. A fast machine that stops often may produce less than a slower, stable cell.
- Tooling and changeovers: Count grippers, weld guns, spray equipment, calibration routines and the time to switch products.
- Access to fixtures and workstations: Check whether the candidate can reach every required location without collisions or fixture changes.
- Integration effort: Include controls, conveyors, machine interfaces, vision, networking, guarding, floor space, commissioning and validation.
- Safety measures: Assess the entire cell, including foreseeable maintenance, setup and abnormal conditions, rather than relying on a product label.
- Service and training: Identify response times, spare parts, software support, programming tools and the qualifications needed for operators and maintenance staff.
- Total cost over service life: Include installation, tooling, energy, consumables, software, preventive maintenance, repairs, training, downtime and eventual replacement. Obtain comparable quotes before calculating payback.
A practical decision process for a factory
- Document the job. Record parts, masses, dimensions, tolerances, presentation, environmental conditions, required hours, takt time, changeovers and acceptable defect rate.
- Establish the baseline. Measure the current manual or automated process, including labor content, downtime, quality losses, ergonomic constraints and maintenance events.
- Screen conventional industrial-robot cells first. Ask integrators to show how a standard arm, end effector, fixtures and safety system meet the required cycle and quality targets.
- Define a humanoid hypothesis. Consider one only when its human-compatible reach or mobility could avoid a specific facility modification, combine several low-volume tasks or address a documented access problem.
- Use identical acceptance tests. Run representative parts for enough time to expose faults, replenishment needs, calibration drift and recovery procedures. Record the same metrics for every candidate.
- Price the complete installation. Include engineering, guarding, validation, training, service, spares and production downtime during installation. Separate one-time costs from recurring costs.
- Review safety and legal requirements. Complete a documented risk assessment for the final cell and its operating modes before production approval.
- Make a reversible pilot decision. If the data do not show a clear advantage, retain the proven process or choose the lower-risk conventional design while continuing to monitor humanoid technology.
Safety is a property of the application, not the robot’s shape
OSHA reports that robot accidents often happen during non-routine work such as programming, maintenance, testing, setup or adjustment, when a worker may enter the robot’s working envelope. OSHA also says there are no specific OSHA standards written solely for the robotics industry; employers must apply relevant requirements and consensus guidance. Its standards page identifies ISO 10218-1 for robot requirements and ISO 10218-2 for integration of robot systems. See OSHA’s standards guidance.
The currently published 2025 editions of the ISO standards divide responsibilities:
- ISO 10218-1:2025 addresses industrial robots as machines.
- ISO 10218-2:2025 addresses robot applications and cells, including integration, commissioning, operation, maintenance and decommissioning.
Jurisdiction determines the legal obligations, and the complete installation determines the risk. A robot described as collaborative is not automatically safe for every task. Speed, force, sharp tooling, payload, access, safeguarding, software modes and human behavior all require application-specific assessment.
Best Value
Integration and cost realities
Neither the cited IFR, OSHA nor ISO material supplies a comparable total-cost, uptime, throughput or return-on-investment result for a named humanoid and a conventional robot performing the same job. Factory economics depend on the process and on the complete system around the robot. A humanoid may reduce some facility modifications, but it can also introduce new requirements for perception, balance, manipulation, charging, supervision, software support and recovery. Those are engineering questions to validate, not assumptions to capitalize into a business case.
Industrial robots also require integration. A mature market does not mean a plug-and-play purchase: fixtures, tooling, safety controls, programming, commissioning and maintenance remain part of the project. Ask for a written scope and acceptance criteria from the system integrator, and require production data rather than a marketing demonstration.
When a humanoid pilot is reasonable
A limited pilot can be justified when all of the following are true:
Recommended Free Tools
- The target task is clearly defined and its current cost, takt time and quality are measured.
- The facility’s human-oriented layout creates a documented obstacle for conventional automation.
- The pilot has a safe, isolated operating area and a rollback plan.
- The supplier can provide task-specific reliability, recovery and service data.
- The factory will compare the humanoid with a conventional cell using the same acceptance test and lifetime-cost model.
If those conditions are absent, a pilot risks becoming a technology demonstration rather than a production project.
Common decision mistakes
- Choosing by body shape: Human-like appearance does not establish payload, precision or uptime.
- Using global installation counts as proof: IFR’s millions of industrial robots measure market deployment, not humanoid-versus-industrial task performance.
- Comparing arm speed with line output: Include feeding, sensing, tooling, machine interfaces, inspection and fault recovery.
- Ignoring non-routine work: Setup and maintenance are frequent accident contexts; design and validate those modes explicitly.
- Assuming collaboration removes safeguards: The complete application still needs risk assessment and applicable standards.
- Calculating payback from list prices: Use comparable quotes and measured production data, including service, downtime and integration.
- Skipping a conventional baseline: Without a proven reference cell, it is impossible to tell whether a humanoid adds value or merely adds novelty.
Bottom line for factory planners
Use a conventional industrial robot for a defined, repetitive operation unless a humanoid’s human-compatible mobility solves a specific, measured problem that conventional automation cannot solve economically. Treat humanoids as an emerging option requiring task-level proof. The purchasing decision should rest on the same production test, safety assessment and lifetime-cost calculation for every candidate—not on the robot’s form or headline demonstrations.
