Choose a collaborative robot (cobot) when people and a robot must share a workstation, an autonomous mobile robot (AMR) when the bottleneck is moving materials, and a humanoid only for a tightly defined pilot in which human-scale reach, hands or access to people-designed work areas create a measurable advantage. For high-speed, high-payload, repeatable work, include a conventional fixed industrial robot as the benchmark.
The right choice follows the factory problem—not the robot’s appearance. Compare payload, cycle time, reach, travel distance, human interaction, changeover frequency, layout changes, integration effort, uptime, maintenance and total cost of ownership before selecting a platform.

What each robot is designed to do
Cobots: manipulation at a workstation
A cobot is an industrial robot designed to operate alongside people using power- and force-limiting functions. The category is aimed at tasks such as machine tending, assembly, welding, bin picking, inspection and palletizing, especially where production is low-volume, high-mix or frequently changed over.

Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Clear out junk files and repair common Windows errorsFree Scan →Collaborative capability does not mean a cobot is a general-purpose helper. Its useful work still depends on an end-effector, fixtures, programming, part presentation and a validated safety design. A cobot may share a station with an operator, or it may run behind guarding when the process hazard or required speed makes open collaboration inappropriate.

The International Federation of Robotics reported that cobots accounted for 10.5% of 541,302 industrial robots installed worldwide in 2023. That figure describes installations in that year, not the percentage of every robot operating in factories and not a guarantee that a cobot is the best choice for a particular line.
AMRs: autonomous movement of materials
An AMR navigates a facility to move parts, totes, kits or finished goods. Sensors, maps, fleet software and traffic rules let it route around people and changing obstacles rather than following a permanently fixed track. The National Institute of Standards and Technology lists autonomous mobile robots for material handling as a manufacturing-automation application.
An AMR addresses transport: getting the right load to the right place at the right time. It generally does not pick parts from a bin, insert them into a fixture or perform assembly unless it is paired with an arm, lift, conveyor interface or another mechanism. In many plants, the relevant comparison is an AMR versus a conveyor, tugger, manually driven cart or forklift—not an AMR versus a workstation robot.

Humanoids: emerging systems for human-scale tasks
Humanoid robots combine a human-like body layout with mobile manipulation. Their proposed advantage is access to spaces, shelves, tools and fixtures designed for people, along with hands and reach that may let one platform perform several different tasks. Walking, balance, perception, dexterous grasping, safe interaction and reliable recovery all have to work together, however.
Manufacturing evidence is still pilot-based. BMW reported that Figure 02, during a several-week trial at Plant Spartanburg in 2024, successfully inserted sheet-metal parts into specific fixtures. BMW later described 2025 activity at Spartanburg as the first humanoid-robot deployment at a BMW plant and outlined pilots involving logistics, battery assembly and component manufacturing. Mercedes-Benz reported testing Apptronik’s Apollo in production at its Berlin digital factory campus in 2025. These demonstrations establish feasibility work and deployment activity; they do not establish superior cross-industry ROI or universal production readiness.

Side-by-side comparison
| Decision axis | Humanoid robot | Cobot | AMR |
|---|---|---|---|
| Primary value | Human-scale reach, hands and access to spaces designed for people; potentially broad task flexibility | Flexible manipulation at a workstation near people | Autonomous movement of materials through a facility |
| Best first use | A narrow pilot with a defined access or task-variability advantage | Machine tending, assembly, welding, bin picking, inspection or palletizing in variable production | Parts, totes, kits and finished-goods transport |
| Factory changes | Physical re-layout may be limited, but software, safety validation, support and integration work remain substantial | Usually integrated into a cell with tooling, fixtures, guarding and a risk assessment | Requires maps, traffic rules, fleet software, charging and interfaces to material flow |
| Main trade-off | Immature market and uncertain economics; walking and manipulation add complexity | Usually lower speed and payload than many conventional industrial robots; every application still needs validation | Does not replace manipulation unless paired with an arm or another mechanism |
| Evidence status | Real manufacturer pilots and deployments, but no cross-industry proof of superior ROI | Mature commercial category with 10.5% of 2023 industrial-robot installations reported by IFR | Established manufacturing-automation use case for material handling |
Match the robot to the factory bottleneck
When people and a robot work at one station
Start with a cobot assessment if an operator loads parts, performs a quality check, changes a fixture or handles an exception while the robot performs a repeatable manipulation task. Confirm the required payload—including the gripper and part—reach, cycle time, accuracy, changeover time and the hazards created by the tool and workpiece.
Do not assume that “near people” requires simultaneous, unguarded contact. A task may be better served by a safeguarded cobot cell that stops when a person enters, or by a conventional industrial robot, if the process is too fast or forceful for collaborative operation.

When the same loads travel repeatedly between fixed points
Begin with an AMR-versus-conveyor or tugger study when parts, totes, kits or finished goods move along recurring routes. Measure route distance, load size, pickup and drop-off presentation, intersections with people and vehicles, traffic peaks, charging locations and the cost of replenishing or changing a route.
An AMR can replace some forklift or tugger journeys, but it is not an automatic forklift replacement. A forklift may lift heavy or variable loads, stack at height and operate in areas an AMR cannot access. An AMR fleet may need standardized carts, docking stations, elevators, floor-quality checks and fleet-management integration. Compare the complete material-flow system, including loading and unloading labor.
When the workspace itself blocks automation
Consider a humanoid pilot only when the task is difficult to automate because fixtures, racks, tools or access paths were designed around a human body. The business case should identify the exact reach, hand use, mobility or task-variability advantage that cannot be obtained more simply with a fixed robot, cobot, lift, gripper or AMR-arm combination.

Define one bounded task, a baseline process and stop criteria before a pilot starts. A humanoid should earn expansion through measured uptime, cycle time, intervention rate, safety performance, quality and cost—not through a demonstration that it can perform one sequence once.
When speed, payload and repeatability dominate
Include a conventional fixed industrial robot as the control option for high-volume, high-speed or high-payload production. Cobots trade speed and payload for collaborative capability, and humanoids add walking and general-purpose manipulation challenges. A fenced robot cell, dedicated machine or conveyor may deliver the lowest cost per part when the process is stable and the layout can be engineered around it.
How to evaluate economics and ROI
Robot ROI is the result of a complete application, not a hardware price. Build a baseline for the current process and compare it with each candidate system over the same evaluation period.
Capture the baseline
- Units per hour, cycle time and first-pass yield.
- Paid labor hours for loading, unloading, transport, inspection, replenishment, supervision and recovery from jams.
- Overtime, temporary labor, injury exposure, scrap, rework and line stoppages.
- Available production hours, planned changeovers, downtime and seasonal volume.
- Floor space, utilities, network requirements and any building or fire-code work.
Count the full cost of the candidate
- Robot or vehicle hardware, controllers, batteries and charging equipment.
- Grippers, tooling, fixtures, carts, racks, conveyors, lifts and machine interfaces.
- Programming, mapping, fleet software, manufacturing-execution-system or warehouse-system integration.
- Safety engineering, guarding, scanners, light curtains, validation and operator training.
- Installation, commissioning, maintenance, spare parts, software support and cybersecurity work.
- Expected downtime, human interventions, battery replacement and eventual decommissioning.
Use operational metrics, not a headline payback
Calculate annual benefit from realistic productive output and labor or loss reduction, then subtract recurring operating costs. Divide the net investment by the annual net benefit for a simple payback estimate, but also test sensitivity to lower uptime, slower cycle time, more interventions, reduced volume and higher maintenance. A system that appears profitable at 95% availability may fail at the availability actually achieved on the line.
For a humanoid pilot, treat the pilot budget separately from a production business case. Include engineering time, integration work and the value of learning, but do not turn an unproven future capability into assumed savings. Compare the pilot’s measured performance with a cobot or fixed-cell alternative performing the same task.

Safety is an application property
OSHA states, “There are currently no specific OSHA standards for the robotics industry.” Employers must apply relevant machine-safety and robot requirements, manufacturer instructions, risk assessment and safeguarding practices. OSHA references ANSI/RIA R15.06, ISO/TS 15066 for collaborative robot safety, ISO/TR 20218 for end-effectors and other machinery-safety requirements.
OSHA’s technical guidance asks whether people and robots share a workspace, whether contact is expected, whether the robot and end-effector have collaborative functions and whether risk reduction is adequate. Those questions apply to cobots, mobile robots and humanoids. A robot’s marketing category does not remove the employer’s duty to analyze the complete application.
Questions to answer in the risk assessment
- What are the robot, tool, payload and workpiece hazards: crushing, impact, cutting, piercing, entanglement, burns, sharp edges or stored energy?
- Where can a person enter, reach, fall or become trapped, including during setup, jam clearing, cleaning and maintenance?
- What happens when a sensor, network, brake, battery, map, gripper or positioning system fails?
- Can the system stop within the available separation distance, and can it prevent an unexpected restart?
- Are operating modes, teach mode, lockout/tagout, access control and emergency stops defined and tested?
- Does the end-effector remain safe when it loses power or drops a part?
Safeguarding devices
A light curtain, safety scanner, gate, safety mat or another device may be part of a compliant system, but the correct device depends on the hazard analysis, robot motion, access points, stopping performance and applicable standards. An industrial robot safety light curtain is an implementation component, not a substitute for engineering review, validation or a complete safeguarding strategy.
For AMRs, assess vehicle speed, turning radius, load stability, blind corners, pedestrian crossings, docking and charging. For humanoids, include falls, unexpected whole-body motion, hand forces, carried loads and the consequences of a software or perception failure. NIOSH’s Center for Occupational Robotics Research covers workers who use, wear or work near robots, including collaborative and mobile robots, and develops related guidance and training.

- Define the bottleneck. Write the current process, the measurable loss and the task boundary. Decide whether the problem is manipulation, transport, access, variability or speed.
- Document the baseline. Record cycle time, volume, labor, quality, downtime, route distance, interventions and safety-critical events under normal operating conditions.
- Screen robot types. Compare a cobot, AMR, humanoid pilot and conventional fixed robot only where each can technically perform the task. Eliminate options that miss payload, reach, floor, environmental or throughput requirements.
- Design the application. Specify grippers, fixtures, carts, racks, charging, maps, interfaces, data exchange, operator controls and maintenance access before requesting a payback.
- Complete risk assessment and safeguarding design. Include production, setup, teaching, cleaning, fault recovery and maintenance. Select protective devices and stopping distances from the assessed hazards.
- Run a representative pilot. Use real parts, normal variation, shift patterns and planned changeovers. Track uptime, cycle time, first-pass yield, intervention rate, near misses, energy and maintenance.
- Set expansion gates. Define the performance, safety, support and cost thresholds that must be met before adding volume, a second station or a wider fleet.
- Plan ownership. Assign responsibility for programming, map changes, spare parts, software updates, cybersecurity, incident review and worker training. A robot without an operating owner becomes an isolated demonstration.
Common failure modes and how to avoid them
Choosing by appearance
A humanoid’s familiar shape does not prove it is the most economical manipulator. Ask what specific human-scale capability creates value and whether a simpler arm, gripper, lift or mobile platform can provide it.

Calling a cobot safe without analyzing the tool
Power and force limiting can reduce some robot-motion risks, but a sharp cutter, hot part, pneumatic gripper or heavy payload can remain hazardous. Assess the end-effector, part and process, not just the robot arm.
Ignoring material presentation
AMRs and robots fail to deliver expected throughput when loads arrive inconsistently, docking tolerances are poor or operators must manually reorient every tote. Standardize pallets, carts, fixtures and handoff points where practical.
Measuring a best-case demonstration
A short demo may omit shift changes, dirty sensors, depleted batteries, mixed parts, network outages, jams and maintenance. Require representative runs and publish the intervention and recovery assumptions in the business case.
Underestimating integration and support
Robot hardware is only one component. Budget controls, safety PLCs, fleet software, maps, machine interfaces, training, spare parts, updates and a person who can diagnose failures at 2 a.m. if the plant operates overnight.
Decision checklist
- Choose a cobot first when manipulation occurs at a workstation, production is variable and a trained operator must remain nearby.
- Choose an AMR first when standardized loads travel repeatedly between known points and transport, not manipulation, limits output.
- Pilot a humanoid when human-designed access, hands or task variability are the specific obstacle and you can baseline a simpler alternative.
- Choose a conventional industrial robot when speed, payload, precision and repeatability outweigh the need for open human-robot collaboration.
- Pause any project when the hazard assessment, maintenance ownership, data needed for ROI or failure-recovery plan is undefined.
Are humanoids ready for manufacturing?
Humanoids are ready for selected, supervised pilots and early deployments, not for a blanket claim that they outperform established automation. BMW’s Figure 02 trial and later logistics, battery-assembly and component-manufacturing pilots, along with Mercedes-Benz’s reported Apollo testing in 2025, show that manufacturers are evaluating production use. They do not provide a universal payback figure, a common availability benchmark or proof that a humanoid is superior to a cobot, AMR or fixed robot in every line.
The practical readiness test is narrower: can the proposed humanoid complete one defined task safely, at the required rate, with acceptable intervention and support cost, using real factory variation? If the answer is not yet measurable, keep the project as a controlled pilot rather than replacing proven equipment.
