Head counts show who is employed, but not who gets hired, promoted, retained, heard or recognized. A credible faculty-diversity system follows representation through the entire career pathway and pairs administrative records with climate and qualitative evidence. It reports rank, appointment track, discipline, career stage and carefully defined demographic groups over multiple years, with faculty involved in deciding what the measures mean and how they are used.
Why a head count is only the starting point
A university can increase the percentage of women or underrepresented racial and ethnic groups in its faculty while leaving unequal working conditions untouched. A change in the total may come from growth in teaching or research appointments that do not carry the security, pay, workload or advancement opportunities of tenure-stream jobs. Conversely, a stable overall percentage can conceal strong gains in one school and losses in another.

Representation is therefore a snapshot, not an explanation. A useful system asks four linked questions:
- Who is present? Count faculty by rank, discipline, appointment track and tenure status.
- Who moves through the system? Track applicants, hires, promotion and tenure decisions, leadership appointments, departures and retention.
- What is the experience? Measure belonging, respect, voice, bias, workload, mentoring and perceived opportunity.
- What changes after action? Assign owners, resources and milestones, then revisit the same indicators.
The University of Washington’s 2025 baseline illustrates the first two questions: its October 31, 2025 census covers professorial ranks and tracks and is paired with datasets showing hiring, separations, promotion and retention over time. Michigan ADVANCE and UBC Science add climate, mentoring, leadership and recognition evidence. Together, these examples show why no single diversity score can stand in for a measurement system.

Define the population before counting it
Publish a plain-language definition of “faculty” before publishing a percentage. State whether clinical, research, teaching, adjunct, visiting and other appointment tracks are included. Keep tracks separate in the analysis even when an institution presents an all-faculty total. TIAA Institute’s historical analysis demonstrates why: the pattern for all faculty positions differed from the pattern for tenured positions.
Every table or chart should identify:
- the census or observation dates;
- the denominator (all faculty, a rank, a cohort, applicants at a process stage or another defined population);
- the demographic categories and whether they are self-identified, administratively assigned or combined;
- coverage and response rates, including missing or unknown responses; and
- the comparison population and field used when terms such as “underrepresented” appear.
Definitions are not interchangeable across fields. MIT’s reporting explains that “underrepresented” depends on the reference population and discipline; broad categories can hide different experiences, including those of Asian women in STEM. A university should document its reference population rather than imply that one national benchmark applies to every department.
Use a six-layer measurement framework
The following layers can be implemented as one dashboard or as linked reports. Each answers a different question and should retain the cuts that make the result interpretable.

Measure movement through the faculty career pathway
1. Composition by rank and appointment track
Start with a stock-and-flow view. The stock is the number and share of faculty in each rank and track at a stated census date. The flows are hires, promotions, lateral moves, leaves, retirements and other separations during a defined period. Show tenure-stream, tenured, teaching, research and clinical appointments separately where those categories exist.
Report counts as well as percentages. A small department can show a large percentage change from one hire, while a large school can show a modest percentage change affecting many people. Include the discipline because the available labor pool and career structure differ across fields.

2. Recruitment as a sequence of decisions
Do not report only the final hire rate. Create a funnel for applicants, longlists or shortlists, interviews, offers, acceptances and hires. For each stage, record the unit, field, rank and appointment type. Compare the composition of one stage with the previous stage, not just with the university total.
This design helps separate possible pipeline changes from differences at a selection stage. It does not, by itself, establish why a difference occurred or prove discrimination. Investigate search practices, eligibility rules, pool size and field conditions alongside the numbers, and document any changes in search policy that could affect year-to-year comparisons.
3. Promotion, tenure and recognition
Track decisions and opportunity. Useful measures include time from appointment to review, promotion and tenure outcomes, extensions or pauses, access to mentoring, leadership appointments, merit and retention cases, academic awards and invitations to high-visibility work. Compare people at comparable ranks and career stages.
Workload belongs in this layer because service, advising and invisible inclusion labor can consume time that peers use for research. UBC Science’s reporting combines promotion and tenure cases with leadership, merit and retention cases, awards and work-life balance. Michigan ADVANCE similarly examines mentorship, leadership and recognition.
4. Retention and departures
Calculate retention by entry cohort, rank, track, discipline and demographic group. Distinguish voluntary from involuntary departures where classification is reliable, and report retirements separately when appropriate. A departure rate is a signal, not an explanation: pair it with exit surveys, interviews or documented reasons while protecting confidentiality.

Track whether departures are followed by replacement hires or by expansion. A department can maintain its percentage by replacing a departing faculty member without adding representation, or lose representation when growth occurs only in another track. Michigan ADVANCE reports retention and departures over multiple years, a useful model for trend reporting.

Measure workplace conditions, not just outcomes
Administrative records cannot tell you whether faculty feel included, respected, supported or able to participate. Use a repeated climate survey with stable core questions so results can be compared over time. Ask about belonging, respect, voice in decisions, bias or exclusion, mentoring, workload, work-life balance and perceived opportunity.
Michigan ADVANCE’s fifth climate-survey wave, administered in 2023, analyzes intersectional groups and rank. UBC Science combines an online survey with focus groups. A university can use interviews or focus groups to explain a pattern found in the survey, but should publish how participants were recruited, how confidentiality was protected and how themes were coded.
Survey results need response rates and uncertainty context. A high average can coexist with poor experiences for a smaller group, while a low response rate can overrepresent people with strong views. Avoid treating participation in a workshop or the number of mentoring matches as proof that climate improved; test whether reported experience changed.
Disaggregate without erasing people or exposing them
Institution-wide averages can hide intersectional patterns. Where data support defensible comparisons, cross gender with race or ethnicity and show rank, track and discipline. Also consider career stage, disability, caregiving status or other categories that faculty identify as relevant, subject to local governance and privacy review.

Small-cell reporting creates a real confidentiality risk. Establish a local disclosure-review process before publishing tables, suppress or aggregate cells that could identify individuals, and explain what was combined. The reviewed sources do not prescribe one universal privacy threshold or legal rule; institutions need their own data-governance and legal review.
Use “underrepresented” only with its reference population and field. A national comparison, a doctoral-pipeline comparison and a discipline-specific labor-market comparison answer different questions. Label the choice in the chart rather than presenting the term as self-evident.

Always show several years when the data allow it. A single year cannot distinguish a durable shift from a hiring cycle. Put rank, appointment track, discipline, process point and demographic group beside the climate measure and the time period in dashboards. Explain whether a rate uses people, positions, cases or full-time-equivalent appointments.
Historical figures illustrate the danger of broad conclusions. TIAA Institute reported that underrepresented minorities held 12.7% of all faculty positions in 2013, up from 8.6% in 1993, and 10.2% of tenured positions in 2013. Women held 49.2% of all faculty positions in 2013, compared with 38.6% in 1993, while women held 37.6% of tenured positions in 2013. These are U.S.-specific historical figures, not current universal benchmarks.

Give faculty a role in the measurement system
Measurement choices affect evaluation, workload and academic freedom, so faculty should help define them. The American Association of University Professors states: “Colleges and universities should include the faculty in all stages of DEI policy development, implementation, and revision.” Its guidance also recommends an understanding of diversity that goes beyond DEI statements in appointment, reappointment, tenure or promotion processes.
In practice, create a representative faculty working group with access to methodological documentation. Ask it to review definitions, survey questions, dashboard cuts, privacy rules and proposed actions. Publish how feedback changed the measures. Keep the group’s role distinct from case-level personnel decisions; aggregated reporting should illuminate systems without exposing individual files.
Turn findings into an accountable cycle
- Set the scope. Approve definitions for faculty, ranks, tracks, demographic categories, disciplines and census dates.
- Map the data. Link human-resources, recruitment, promotion, awards, workload, leadership and departure records, documenting missing fields and changes in coding.
- Build the baseline. Publish composition and flow measures for the latest complete period, with historical series where comparable.
- Add experience evidence. Run a repeatable climate survey and plan qualitative follow-up for important or unexplained patterns.
- Review intersectional cuts. Test whether sample sizes and privacy controls support reporting by combined identities and rank.
- Diagnose process points. Compare adjacent recruitment stages, advancement cohorts, workload and recognition rather than relying on a single end result.
- Assign actions. Name an owner, milestone, resources and intended indicator for each intervention.
- Re-measure and publish context. Use the same definitions where possible, explain any breaks in series and report both progress and setbacks.
Common mistakes to avoid
- One composite score: It conceals whether the problem is recruitment, advancement, retention or climate.
- All-faculty totals only: Growth in non-tenure-track positions can make representation look better while secure roles change little.
- Percentages without denominators: Readers cannot tell whether a rate describes applicants, people, positions or cases.
- Broad categories treated as uniform: Aggregation can erase differences within racial, ethnic or gender groups.
- Climate inferred from representation: Presence does not demonstrate inclusion, respect or support.
- Activities mistaken for effects: Training sessions, mentoring matches or policy releases are inputs; changed experience and outcomes are the evidence of impact.
- Unexplained breaks in the series: New definitions, reorganizations or coding changes must be marked so readers do not interpret them as real trend shifts.
- Faculty excluded from governance: Measures used in evaluation require shared deliberation and clear safeguards for academic freedom.
What a useful public report contains
A reader should be able to move from a headline percentage to the underlying pathway. Provide a definitions page, a methods note, census dates, denominators, response rates, suppression rules and a time series. Organize dashboards around rank and track, unit and discipline, career stage and process point, demographic or intersectional group, climate measure and change over time.
Then connect the result to an action plan: what will change, who owns it, what resources are committed and when the indicator will be checked again. This structure lets faculty and leaders distinguish a real improvement in opportunity and experience from a short-term change in the composition of the workforce.
