A consistent AI-image series starts with a compact visual specification, not a cloud of aesthetic adjectives. State the image’s purpose, subject and action, setting, visual treatment, composition, and non-negotiable constraints. For a series, separate the rules that stay fixed from the details that change in each scene. This gives you something concrete to evaluate and revise, although no brief can guarantee pixel-perfect continuity from a generative model.
What an art-direction brief does
An art-direction brief translates an idea into instructions that a person, designer, or image model can act on. It answers two different questions:
As an Amazon Associate I earn from qualifying purchases.
- What must every image in the project share? This is the visual system: palette, medium, texture, contrast, lighting character, framing rules, recurring subjects, and any layout requirements.
- What is unique to this image? This is the scene content: the subject, action, location, props, expression, camera angle, or event shown in one frame.
Keeping those layers separate is the most useful way to maintain a visual language across a series. If you describe every image only as “dreamy,” “cinematic,” or “on-brand,” the model has no dependable definition of what should remain unchanged. A brief turns those impressions into observable decisions.

That is provider guidance rather than a universal word limit. A project brief can be longer because it serves as a source of truth for a team and for several prompts; each individual generation request can then use the relevant part.

Decide the brief’s purpose before describing style
Begin with the communication job, not the adjectives. A hero image for a technology article, a square social card, a children’s-book spread, and a product diagram have different requirements even when they use the same color palette.
Write the intended use and audience
Identify where the image will appear, who will see it, and what it needs to communicate at a glance. Include the placement if it affects the design: a website banner may need clear negative space for a headline, while a portrait post may need the subject centered for a mobile crop.
- Use: website hero, editorial illustration, campaign asset, presentation slide, packaging mock-up, or another concrete destination.
- Audience: children, specialists, prospective customers, internal staff, or a general reader.
- Communication goal: explain a process, establish mood, introduce a character, show a product benefit, or direct attention to an action.
- Polish level: rough concept, finished illustration, realistic advertising image, or an intentionally handmade study.
The purpose establishes how much detail and control the image needs. It also prevents an attractive style from overpowering the message.

Name the subject
State the focal subject plainly and specify the attributes that matter to recognition. “A botanist” is less useful than “a middle-aged botanist in a yellow rain jacket, holding a glass specimen jar.” Include recurring character features in the shared section of a series brief: hair shape, clothing colors, accessories, body proportions, or distinctive equipment.
State the action
Describe what the subject is doing, not just the emotion you want. “A child releases a paper kite from a windswept hilltop” gives the model a pose and an event; “a joyful childhood feeling” does not. Use an active verb and, when necessary, explain the relationship between subject and object.
Define the setting
Specify the location, time, weather, and relevant environmental details. A setting can be literal (“a narrow coastal greenhouse at dawn”) or designed (“a flat cobalt backdrop with a single circular platform”). Mention foreground and background relationships when they affect reading order.
Do not make the model infer important objects from a mood word. If the scene needs a bicycle leaning against the wall, name the bicycle. If the background must remain uncluttered for copy, say so as a constraint.
Turn visual taste into an explicit visual system
“Make it modern” or “use a cool vibe” leaves too many interpretations open. Replace broad taste labels with a small set of visual decisions that can be checked in the output.
| Visual decision | What to specify | Example wording |
|---|---|---|
| Medium or treatment | Photograph, gouache, ink line, 3D render, collage, paper cut-out, or another treatment | “Editorial gouache with visible dry-brush edges” |
| Palette | Dominant, supporting, and accent colors; saturation and temperature | “Muted teal and warm gray, with a restrained vermilion accent” |
| Texture | Surface quality and grain | “Fine paper tooth and slightly uneven pigment; no glossy plastic finish” |
| Contrast | Soft or hard tonal separation, shadow density, and highlight behavior | “Low-to-medium contrast with readable but soft shadows” |
| Lighting | Direction, size, color, and character of the light | “Large overcast window light from camera left; gentle rim light” |
| Line or edge language | Sharpness, outline treatment, and degree of abstraction | “Clean silhouettes with occasional hand-drawn contour wobble” |
Select only the qualities that matter. A brief becomes harder to follow when every possible style dimension is specified with equal priority.
OpenAI Academy summarizes this principle as: “Clarity is more effective than clever phrasing—especially for details like layout, texture, materials, or light.” Treat that as a writing rule: use ordinary, precise words instead of poetic descriptions that could be interpreted in several ways.
Set composition, viewpoint, and layout rules
Composition is where an otherwise attractive image can fail its practical purpose. State the relationship between the subject and the frame.

- Framing: close-up, medium shot, full figure, overhead view, wide establishing view, or another defined distance.
- Viewpoint: eye level, low angle, high angle, profile, three-quarter view, or top-down.
- Placement: centered, left third, right third, foreground, background, or arranged around a specific object.
- Depth: layered foreground, middle ground, and background, or a deliberately flat graphic plane.
- Negative space: where empty area must remain for a headline, logo, caption, or interface element.
- Crop and orientation: landscape, portrait, square, or a crop that must survive several placements.
If text will be added later, specify that the image should leave clean, low-detail space rather than asking the model to render the final copy. If the model must generate text inside the artwork, identify the exact wording and its placement, then verify it carefully because text rendering varies by platform and generation.
Build a series brief with shared rules and scene cards
A multi-image project should not repeat an entire paragraph informally for every scene. Use two layers.
Layer 1: the shared visual system
Write the elements that should appear in every image:
- Medium and rendering treatment
- Palette and acceptable variations
- Lighting direction and softness
- Texture, contrast, and edge quality
- Framing and aspect-ratio rules
- Recurring character or object features
- Background or environmental conventions
- Elements that must never appear
Layer 2: an individual scene card
For each image, write the subject, action, setting, composition changes, and any scene-specific props. Explicitly state what is different in this frame and what remains governed by the shared system.
| Shared across the series | Changes per image |
|---|---|
| Flat gouache treatment with paper grain | Scene 1: botanist labels a specimen |
| Muted teal, warm gray, vermilion accent | Scene 2: botanist walks through a flooded marsh |
| Soft light from camera left | Scene 3: botanist presents the specimen at a worktable |
| Three-quarter view and generous top margin | Different location, props, and gesture |
This separation makes revisions safer. You can change the action in one scene without accidentally changing the palette or character design for the whole project.
Use reference images deliberately
Reference images do not all have the same job. Label each image by index and role, then explain the qualities the model should borrow.
- Image 1 — edit target: the image whose subject, layout, or identity should be preserved while a change is made.
- Image 2 — style reference: the source for color, medium, texture, lighting, or overall visual treatment.
- Image 3 — composition reference: the source for camera angle, pose, spatial arrangement, or crop.
OpenAI Academy advises explaining the relationship between multiple reference images and notes that a small set is usually easier to manage than a large one. Do not upload a pile of vaguely related pictures and expect the model to decide which feature belongs to which source. Write a sentence such as: “Use Image 1 for the character’s face and pose; use Image 2 only for its muted palette and paper texture; do not copy Image 2’s objects or layout.”
Reference controls are platform-specific. Midjourney distinguishes style references, which guide qualities such as color, medium, texture, or lighting, from image prompts; its text prompt still needs to describe everything you want in the final image. Adobe Firefly describes style reference images as a way to influence style, theme, or mood and to support a consistent look across assets. Check the current documentation for the tool you use rather than transferring one platform’s syntax or assumptions to another.
A reusable art-direction brief template
Copy this structure into a project document and replace the bracketed descriptions with real decisions. The brackets are part of the template, not instructions to leave unfinished.
Purpose and audience: [where the image will appear; what it must communicate]
Shared visual system: [medium, palette, texture, contrast, lighting, recurring features]
Scene: [subject, action, setting]
Composition: [framing, viewpoint, placement, foreground/background, crop]
References: [Image 1: role and qualities to use; Image 2: role and qualities to use]
Keep consistent: [project invariants and elements that must not change]
Change for this image: [scene-specific differences]
Avoid: [unwanted objects, treatments, colors, or layout problems]
Output: [format, aspect ratio, resolution or platform-specific settings, text/layout requirements]
For a single image, the shared visual system and scene can be combined. For a series, keep the shared section stable and create a separate scene card for every frame.

Convert the brief into a strong prompt
The brief is the planning document; the prompt is the operational instruction. A practical order is:
- Purpose: identify the image’s role when that affects the result.
- Subject and action: state the focal subject and its concrete action.
- Setting: describe the location, time, and important environmental details.
- Composition: give the framing, viewpoint, placement, depth, and negative-space requirement.
- Visual direction: specify medium, palette, texture, contrast, and lighting.
- References: identify each uploaded image and the qualities it contributes.
- Constraints and output: repeat invariants, name exclusions, and apply the platform’s controls for aspect ratio or other supported settings.
One to three clear sentences may be sufficient for a straightforward generation, as OpenAI Academy recommends. A complex scene can use several sentences or labeled lines. Brevity is useful only after the decisions are clear; removing the subject, action, or layout requirements to make a prompt shorter makes it less actionable.

Iterate without losing the visual language
Consistency usually comes from controlled revisions rather than one perfect request. OpenAI’s image API guidance recommends changing one thing at a time and identifying what must remain unchanged during edits.
- Generate a base image. Use the complete brief and save the prompt, references, model, and relevant settings with the result.
- Compare the output with the brief. Check the subject and action first, then the palette, medium, lighting, framing, and required project elements.
- Choose one correction. For example, ask for a wider crop, a softer light source, or a corrected hand position—not all three at once.
- State the invariants again. Say what must remain unchanged: “Keep the character’s face, yellow rain jacket, teal-and-gray palette, paper texture, and left-side window light.”
- Review the new output. Record whether the requested change occurred and whether any invariant drifted.
- Repeat only as needed. If a revision introduces a new problem, address that problem in a separate, focused edit.
A concise edit instruction can use this form: “Change [one requested element]. Keep [list of elements that must remain].” This is clearer than restating a long paragraph while leaving the requested change ambiguous.
Use a quality-control checklist
Review every image against the same checklist so that “looks right” does not become the only acceptance test.
- Subject and action: Is the intended subject unmistakable, and is the action actually visible?
- Palette: Are the dominant and accent colors within the project’s defined range?
- Medium: Does the rendering look like the selected treatment rather than a different default style?
- Lighting: Is direction, softness, and color consistent with the series?
- Framing: Does the crop, viewpoint, and subject placement satisfy the layout requirement?
- Recurring features: Are character, product, or environmental invariants preserved?
- References: Did each reference contribute only the role assigned to it?
- Output: Is the format, orientation, and negative space suitable for its destination?
- Unwanted details: Are there extra objects, accidental text, implausible anatomy, or visual artifacts that violate the brief?
Keep a short decision log for a series: image number, requested change, invariants checked, and approval status. That record helps a team distinguish an intentional scene variation from accidental style drift.
What consistency can—and cannot—mean
A brief improves clarity and makes differences easier to evaluate, but it does not guarantee that a model will reproduce every detail identically. The official guidance described here is qualitative. It does not provide a controlled comparison or a numerical estimate of how much a brief improves consistency. Treat consistency as a managed target: define the features that matter most, use references and supported controls, revise methodically, and accept that some variation is inherent to generation.
Prioritize invariants by risk. If the character’s identity is critical, put face, hair, clothing, and silhouette in the keep-consistent section and inspect them before minor texture differences. If layout is critical, prioritize crop, viewpoint, and negative space. If the images are illustrations where exact identity matters less, palette, medium, and lighting may carry most of the visual continuity.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Platform differences to account for
Do not write one tool’s reference syntax as though it were universal. Before production, verify four capabilities in the chosen platform’s current documentation:
| Capability to verify | Why it matters |
|---|---|
| Separate style and content references | Lets you assign palette or texture to one image and subject or layout to another. |
| Edit workflow and preservation behavior | Determines how reliably an edit can change one element while retaining the rest. |
| Output controls | Aspect ratio, crop, image size, and other controls may be essential to the final placement. |
| Reusable project workflow | Shared prompts, references, and settings make a series easier for a team to reproduce. |
Midjourney’s documentation separates style references from image prompts, while Adobe Firefly documents style reference images for influencing style, theme, or mood. Those descriptions establish feature differences, not a controlled cross-platform ranking. Choose based on the controls your brief actually requires.

Common failure modes and fixes
The brief is a list of adjectives
Symptom: outputs vary widely despite repeated words such as “beautiful,” “vibrant,” or “cinematic.” Fix: replace each important adjective with an observable choice: palette, light direction, material, camera position, or edge treatment.
The subject is present but the action is wrong
Symptom: the model depicts the right person or object but not the intended event. Fix: use an active verb, name the object involved, and describe the spatial relationship between them.
Reference images are blended unpredictably
Symptom: an image contributes unwanted objects or composition. Fix: label each reference by role and explicitly limit what to borrow. Use a smaller, better-curated set.
Edits cause style drift
Symptom: a requested change also alters palette, character design, or lighting. Fix: make one change at a time and repeat the invariants in the edit instruction.
Free tools Windows power users keep installed
One-click scans. No signup required.
The image works visually but fails its placement
Symptom: the focal subject is cropped, or there is no room for required copy. Fix: specify orientation, viewpoint, subject placement, and negative space before generation; then check the image in its actual layout.
The series has a mood but no system
Symptom: every image feels vaguely related, but colors, medium, and framing shift from frame to frame. Fix: create a shared visual-system section and reuse its exact rules in every scene card.
Worked example: from vague request to usable brief
Vague request
“Make a dreamy set of images about urban gardening in a modern style.”

Final pre-generation check
- Can another person identify the image’s purpose and audience?
- Are the subject, action, and setting explicit?
- Are style choices concrete enough to observe in an output?
- Are composition, crop, viewpoint, and negative space stated where they matter?
- For a series, are shared invariants separated from scene-specific changes?
- Does every reference image have a labeled role?
- Does the prompt name what must remain unchanged during an edit?
- Have platform-specific controls been checked instead of assumed?
- Is there a repeatable checklist for reviewing the result?
If the answer to these questions is yes, the brief is doing its job: it gives the model a clearer target and gives the team a consistent way to judge, revise, and approve each image.
Frequently Asked Questions
How long should an AI art-direction brief be?
There is no fixed universal length. OpenAI Academy says one to three clear sentences are enough in most image-prompt situations, while a series brief can be longer because it records shared rules, references, scene variations, and output requirements.
Should every image in a series use exactly the same prompt?
No. Reuse the shared visual system and change only the scene-specific subject, action, setting, or composition details. Stating the differences explicitly prevents a series from becoming repetitive while protecting its visual language.
How many reference images should I upload?
Use a small, curated set and label each image by role. Explain whether each is the edit target, style reference, composition reference, or another defined source. More images are not automatically better.
Can a brief guarantee identical characters across generated images?
No. A brief can define recurring features and make drift easier to detect, but the official guidance does not promise perfect consistency or provide a quantitative guarantee. Use references, supported editing controls, focused revisions, and a checklist.
