How to Verify What Production Is Running—and What 23 Commits Behind Main Means

Before deciding whether production is dangerously behind, find the exact commit SHA deployed to the production environment and compare it with the intended release branch. The title reports a snapshot of production 23 commits behind main, with the oldest waiting change 19 days old; those figures alone do not show what users are missing, why the changes have not shipped, or whether there is a problem.

First, identify the commit deployed to production

Check the deployment record for the production environment, not just the current branch tip or the last commit someone remembers releasing. Record the deployed commit SHA and ref, the environment, and the deployment time. Then verify that the environment is the one serving production traffic and that the recorded deployment completed successfully.

For GitHub, deployment records expose a SHA, and GitHub Actions deployment history can show the commit that triggered a deployment. GitHub documents the deployment API’s sha field in its Deployments REST API; its guide to deploying with GitHub Actions describes deployment history. Treat these as evidence of the deployment request and its associated commit, not automatic proof that an external system finished serving that version: GitHub notes that external integrations carry out server-side deployment.

Then compare the deployed SHA with the intended release ref

Once you know what is running, compare that SHA with the branch or release ref that is meant to feed production. Confirm the comparison uses the correct repository, environment, and target ref. A branch can diverge through merges, cherry-picks, or branch changes, so “23 commits behind” is meaningful only in the context of the refs and comparison being used.

Review the actual commits or changes that are present on the intended release path but absent from the deployed version. Look for their scope, dependencies, urgency, and whether later changes already include or supersede them. A count is a snapshot of branch divergence; it is not by itself a measure of user impact, security exposure, delivery performance, or incident severity.

Find out why the oldest change is still waiting

The reported 19 days describes how long the oldest waiting change has been pending, using whatever start point produced that figure. State that start point explicitly—for example, the commit date, merge date, or date a change became eligible for release. Those events are not interchangeable.

DORA defines change lead time as the time from a change being committed to version control until it is deployed to production. The 19-day wait is not necessarily a DORA change-lead-time measurement unless its start and end events match that definition. Check deployment and review records to identify an evidenced gate or reason for delay, such as an approval, release schedule, failed check, dependency, or deliberate hold. The reported count and age do not establish which, if any, explains this case.

Assess delivery with throughput and stability together

A commit backlog is a prompt to inspect the release path, not a substitute for delivery metrics. DORA groups delivery measures into throughput and instability; tracking both helps distinguish slow flow from risky releases. The definitions below follow DORA’s software delivery performance metrics.

Measure What it describes How to use it
Change lead time Time from a version-control commit to production deployment. Use consistent start and end events; do not substitute the age of one pending change without matching endpoints.
Deployment frequency Number of deployments over a period, or the time between deployments. Read it alongside the size and content of releases, rather than treating frequency alone as success.
Change fail rate Ratio of deployments that require immediate intervention, such as a rollback or hotfix. Pair release pace with evidence about how often deployments need urgent correction.
Failed-deployment recovery time Time needed to recover from a failed deployment that requires immediate intervention. Track recovery from the failure to restoration, using a consistent definition.
Deployment rework rate Ratio of unplanned deployments made in response to an incident. Use it to see how much deployment work is reactive.

These measures are useful as a set: throughput without stability can reward risky shipping, while stability without throughput can obscure changes that remain unshipped. No general benchmark follows from the reported 23-commit gap or 19-day wait.

Make the release path observable and controlled

If the team wants to prevent uncertainty about what is running or why a release is waiting, make deployment records, gates, and recovery history visible. The right mechanisms depend on the platform; the following are documented capabilities, not assumptions about the system behind this report.

  • Record the deployed ref per environment. Keep the commit SHA, target environment, outcome, and deployment time together so a production check can start from evidence.
  • Make gates visible. GitHub Actions environments support approvals, branch restrictions, and protection rules. GitHub also documents concurrency controls; a concurrency group can ensure that only one job or workflow using that group runs at a time. See GitHub’s deployment guidance.
  • Retain a usable rollback trail. Kubernetes retains rollout history by default and supports rolling back to earlier revisions. Its documentation explains rolling back a Deployment. A recorded revision is useful only if the team can identify the target and verify the resulting state.

A practical production review

  1. Open the production environment’s deployment history and capture the latest successful deployed SHA, ref, and timestamp.
  2. Confirm that this environment serves production traffic and that the intended comparison target is the correct production branch or release ref.
  3. Inspect the changes missing from production; identify their owners, dependencies, urgency, and any superseding changes.
  4. Find the oldest change’s precise waiting start point and the recorded gate or reason it has not shipped. If no reason is recorded, report that as an observability gap rather than guessing.
  5. Review lead time and deployment frequency alongside change fail rate, failed-deployment recovery time, and deployment rework rate.

This sequence turns “23 behind” into answerable questions: which version is serving users, what differs from the intended release, how long a particular change has waited, and what evidence explains the delay.
