Why an executive payment message can look genuine
Business-email compromise (BEC) does not require a cartoonishly fake email. A criminal may take over a real mailbox, or register a lookalike domain with one altered character. Either route can produce a request that appears to come from a chief executive, finance leader, supplier, or lawyer and fits an existing conversation.

Generative AI expands the attacker’s options. It can produce polished, context-aware writing, translate messages, imitate a person’s speaking style, and create voice or video that resembles a senior employee. The Financial Crimes Enforcement Network (FinCEN) warned in 2024 that criminals have used generative-AI social engineering to impersonate executives and induce transfers to accounts controlled by the criminals. The FBI’s May 15, 2025 alert likewise describes AI-generated voice and text messages impersonating senior officials.

The practical consequence is important: style is not proof. A message with perfect grammar, familiar vocabulary, a realistic caller ID, or a recognizable voice may still be fraudulent. There is no reliable universal statistic or detector-accuracy figure showing how often a person can identify an AI-generated executive message by sight or sound. Official guidance instead emphasizes an independent confirmation.
The six-step verification workflow
Use this sequence whenever a message asks for a transfer, a change to bank details, a gift card, cryptocurrency, credentials, or a one-time authentication code. Treat a changed invoice or payment procedure as a new request, even if the underlying vendor is familiar.
- Stop the transaction. Do not reply, click, download an attachment, call a number in the message, or move the conversation to a new channel. Tell the payment team that the request is on hold pending verification.
- Inspect the complete message. Expand the sender and reply-to fields. Check the full domain, message history, URLs, attachment names, spelling, and whether the request arrived in an expected thread. A lookalike address and a compromised genuine account can both pass a quick glance.
- Use a previously trusted route. Call the executive or vendor through the company directory, a mobile number confirmed before the request, an in-person conversation, or a known internal collaboration channel. Do not use contact details provided only by the suspicious message.
- Read back every payment detail. Confirm the beneficiary’s legal name, bank and account number, amount, currency, purpose, invoice, and deadline. Ask whether any bank detail, beneficiary, or procedure has changed. If it has, obtain independent confirmation of the change rather than treating it as a correction to an approved payment.
- Apply dual control. Obtain the second approver required by company policy. Record who confirmed the request, which trusted channel was used, what details were read back, and when the approval occurred.
- Escalate uncertainty. If identity, account ownership, or business purpose remains unclear, involve finance leadership or security and do not release funds. A deadline in the message does not override the escalation path.
How to examine the message without trusting it
Check the address, not just the display name
Mail applications often show “Chief Executive” while hiding the actual address. Expand the field and compare the domain with the organization’s known domain. Look for substituted characters, extra words, unusual top-level domains, and a mismatch between the visible sender and the reply-to address. A message from the real domain can still be malicious if that account was compromised, so a matching domain is only one observation, not a clearance.
Inspect links and attachments safely
Hover over a link without opening it and compare the destination with the expected organization. Shortened or mismatched URLs deserve special caution. Do not open an unexpected invoice, spreadsheet, or document to “check” its legitimacy; preserve it for security staff instead. Requests to sign in, disclose a password, approve a push notification, or read back an MFA code are not payment verification.

Look for conversation and procedure changes
Sudden secrecy, an instruction to bypass procurement, a new phone number, or a demand to move from email to an encrypted messaging application can indicate an impersonation attempt. A request that arrives outside the normal invoice or purchase-order workflow should be treated as unverified even when the wording sounds familiar.
How to make an independent callback
Independence means the attacker cannot control both sides of the confirmation. Use a directory entry, a telephone number stored before the incident, an in-person visit, or a known internal collaboration channel. If the executive is unavailable, wait for the established delegate or escalate; do not accept a number sent in the urgent message as a substitute.
Ask an open confirmation question rather than reading a script that lets an impostor answer “yes.” For example: “Finance received a request today to send [amount and currency] to [beneficiary]. Did you authorize that request, and which account should be used?” Then read the complete account number and purpose back through the trusted channel. Keep the confirmation with the payment record.
Do these 3 things before closing this tab:

Fraud often succeeds when staff verify only the sender’s identity and overlook the destination. Confirm all of these fields independently:

- Beneficiary’s exact legal name and relationship to the company.
- Bank name, country, routing information, and complete account number or international equivalent.
- Amount and currency, including whether the amount is a one-time payment or a recurring instruction.
- Business purpose, purchase order, contract, or invoice reference.
- Deadline and the reason the payment is supposedly urgent.
- The approved payment procedure and the people authorized to release funds.
Any changed bank details, invoice, beneficiary, or procedure requires a fresh callback and the normal second approval. Do not rely on a previous payment to the same supplier as proof that new instructions are safe.
Red flags that should stop a payment
- Urgency, secrecy, pressure to bypass policy, or a threat of consequences for waiting.
- A new phone number, new messaging account, or a request to leave the established channel.
- Wire transfer, cryptocurrency, gift-card, or unusual third-party payment instructions.
- A changed beneficiary, bank account, invoice, or payment process.
- Lookalike addresses, shortened or mismatched URLs, unexpected attachments, or requests for credentials and MFA codes.
- A message that sounds unusually polished, or a voice or video that feels familiar. The FBI warns that AI-generated content can be difficult to identify.
Wire transfers, cryptocurrency, and gift cards are especially difficult to reverse. FTC guidance says not to pay when a scammer demands these methods. The payment method does not make a request legitimate merely because an executive appears to approve it.
Controls that work better than visual or linguistic inspection
Use layered controls. Each addresses a different failure mode; none alone proves that a particular request is genuine.
| Control | What it verifies or reduces | Important limitation |
|---|---|---|
| Independent callback or in-person confirmation | Confirms the request with a channel selected before the suspicious message | It must use a trusted number or route; calling the number in the message is not independent |
| Dual approval | Requires two authorized people to review the beneficiary, amount, purpose, and procedure | Both approvers should not rely on the same suspicious email or copied account data |
| Written payment-verification policy | Sets a repeatable callback, change-confirmation, and escalation process | A policy works only when staff are trained and exceptions are not silently allowed |
| Multi-factor authentication | Reduces the chance that a stolen password alone will compromise an account | MFA does not prove that a specific payment request is genuine, and staff must never disclose one-time codes |
| SPF, DKIM, and DMARC | Helps protect company domains from unauthorized email use and makes authentication results visible to receiving systems | These controls do not stop a criminal using a real compromised mailbox or a separate lookalike domain |
| Trusted-contact directory and escalation path | Gives employees a known route for urgent confirmation and a named security or finance decision-maker | The directory must be maintained outside the potentially compromised conversation |
| Security-awareness training | Prepares staff for phishing, smishing, vishing, BEC, and deepfake impersonation | Training supports, but does not replace, technical and approval controls |
The FTC recommends written verification policies, MFA, and SPF, DKIM, and DMARC for business email. A FIDO2 hardware security key can be an optional way to strengthen MFA; it is an account-protection control, not an AI-message detector.

Handling email, SMS, voice, and video requests
Do not reply to the thread until the sender is confirmed independently. Capture the original message and headers for security staff, then use the directory or an established internal channel for the callback. A familiar thread may have been hijacked.
SMS and messaging apps
Caller ID and messaging profiles are not identity proof. A request to switch from a company account to a new number or encrypted application is a reason to stop and verify through a known route. Never send passwords, recovery codes, or MFA approvals in response.
Voice calls
Voice cloning can reproduce a familiar cadence and phrases. End the call politely and dial a previously verified number. Ask the executive to confirm the payment details through the established workflow, not merely to repeat that the call is real.
Video calls
A realistic face, background, or lip movement does not establish identity. Use the same independent callback and dual-approval process as for email. Avoid approving a transfer solely because a person appears on a live call.

What organizations should put in place before an incident
- Publish a payment-verification policy requiring an independent callback for new beneficiaries and changed account details.
- Require dual approval for transfers and document the approvers, trusted channel, payment data, and timestamp.
- Maintain a directory of verified executive, vendor, bank, and security contacts. Store it where a compromised mailbox cannot rewrite it.
- Define an emergency escalation path to finance leadership and security, including who can freeze a pending payment.
- Train employees on phishing, smishing, vishing, BEC, and deepfake impersonation. Include practice scenarios involving urgent executive requests.
- Enable MFA and state explicitly that staff must never disclose one-time codes or approve an unexpected authentication prompt.
- Configure SPF, DKIM, and DMARC for company domains and monitor authentication failures.
- Review whether payment systems permit a second person to verify beneficiary changes before release.
Controls should be judged by the independence of the verification channel, resistance to a compromised mailbox, need for a second approver, auditability, speed during urgent payments, and coverage across email, SMS, voice, and video. Faster processing is not a benefit if it removes the only independent check.
If money or credentials were already sent
Act immediately; recovery is time-sensitive and cannot be guaranteed.
- Contact the bank, wire service, card issuer, or cryptocurrency service using its official contact route. Request a recall, freeze, or hold where available and explain that the transfer may be fraudulent.
- Stop additional transfers and disable or reset compromised accounts. Ask security staff to review mailbox rules, forwarding, login sessions, and MFA settings if an account may have been taken over.
- Preserve the original message, full headers, URLs, phone numbers, recordings, videos, attachments, invoices, payment instructions, and transaction identifiers. Do not edit or delete the conversation.
- Write a timeline while events are fresh: when contact began, which channels were used, what was requested, what information or credentials were shared, who approved the payment, and when funds left the account.
- Report the incident to the FBI’s Internet Crime Complaint Center (IC3), the FTC at ReportFraud.ftc.gov, and local law enforcement. Provide the preserved evidence and transaction details.
- Notify relevant internal leaders, the bank’s fraud team, and affected vendors or employees through trusted channels. Watch for follow-up messages promising recovery in exchange for another payment.
IC3 advises preserving details such as how the contact began, what payment was requested, and what information was shared. Those details help investigators and may reveal whether other accounts or suppliers are at risk.

Common mistakes to avoid
- Replying “Is this really you?” A compromised mailbox or impostor can answer convincingly. Verify outside the conversation.
- Calling the supplied number. The person answering may be part of the fraud. Use a number obtained earlier from a trusted directory or record.
- Approving a small test payment. A small transfer still validates the account and can be followed by a larger demand.
- Trusting a familiar voice or writing style. AI can imitate both, and a real account can be compromised.
- Letting urgency override segregation of duties. A genuine emergency still requires the organization’s second approver or escalation path.
- Deleting the evidence. Screenshots alone may omit headers and metadata; preserve the original message and transaction records.
What an authenticity check can and cannot establish
Message inspection can reveal inconsistencies: a lookalike domain, a mismatched reply-to address, an unusual URL, or a new attachment. Those clues are useful for triage, but their absence does not authenticate the request. A real mailbox can be compromised, and an AI-generated message can contain accurate personal details gathered from earlier correspondence.
Independent confirmation establishes that a person reached through a separately trusted route authorized the specific payment details. Dual approval establishes that the organization’s normal release process was followed. MFA, SPF, DKIM, and DMARC reduce account and domain abuse but do not, by themselves, prove that a particular payment request is legitimate.
The FBI’s business-email-compromise guidance says to verify payment and purchase requests in person if possible or by calling the person to make sure the request is legitimate. Its May 15, 2025 alert states: “If you receive a message claiming to be from a senior U.S. official, do not assume it is authentic.” The FTC’s small-business guidance is equally direct: “Implement verification policies.” These principles apply whether the request arrives as text, email, voice, or video.
