How to Use AI to Optimize Commercial Fleet Routes and Reduce Fuel Costs

AI-assisted fleet routing can estimate the energy a particular vehicle is likely to use on different routes, then weigh that estimate against travel time, traffic, road conditions and delivery constraints. To reduce fuel costs reliably, treat routing as an operational improvement to test—not a promise of a fixed percentage of savings.

What AI route optimization can do for a fleet

Conventional routing often emphasizes distance or travel time. Energy-aware routing adds an estimate of how much fuel or other energy a vehicle may use on each candidate route. That estimate can account for factors such as traffic, expected speed, road type, elevation, lanes and turns. The shortest route is not necessarily the least energy-intensive: grade, congestion, stops and vehicle characteristics can change the result.

NLR’s RouteE tools describe comparing vehicle energy and travel time across proposed routes. A fleet can use this kind of analysis to balance energy goals against schedules and operational requirements rather than optimize for one metric alone.

What information the routing system needs

Route recommendations are only as useful as their inputs. NLR’s CoVaR work describes energy models informed by real-world duty-cycle data, including trip duration, road elevation, cargo weight and vehicle characteristics. RouteE also describes route factors such as traffic, speed, road type, lanes, grade and turns.

  • Vehicle details: vehicle type and relevant powertrain or configuration information, so estimated energy use fits the vehicle being assigned.
  • Route conditions: road network, grade, turns, traffic and expected speeds.
  • Work to be done: stops, trip duration, cargo or duty-cycle information, and required arrival times.
  • Fleet operating priorities: delivery windows, service requirements, feasible vehicle assignments and other dispatch constraints.

Missing or inaccurate inputs can make an apparently efficient route impractical or cause its energy estimate to diverge from what happens on the road. NREL’s vehicle systems analysis work provides broader context for evaluating vehicle and transportation-system factors.

How to put AI-assisted routing into operation

  1. Set the objective and guardrails. Decide whether the priority is reducing fuel or energy, and define what cannot be compromised: arrival windows, service levels, route feasibility and driver safety. Energy savings should be considered alongside time and operational needs.
  2. Check the data for the vehicles and routes you actually operate. Supply credible vehicle and powertrain information, route and road-grade data, traffic and speed expectations, stops, trip duration, cargo or duty-cycle details, and required arrival times where available.
  3. Compare candidate routes across several measures. Review estimated fuel or energy, travel time and distance together with traffic exposure, grade, turns, vehicle suitability and schedule feasibility. Do not assume fewer miles always means lower fuel use.
  4. Connect recommendations to dispatch and drivers. A route suggestion has little operational value if dispatch cannot assign it or drivers cannot receive and follow the directions. NLR’s CoVaR account describes a fleet dashboard for assigning vehicles to routes and sending driver directions.
  5. Run a controlled comparison. Start with comparable duties and record fuel or energy use, miles, delivery performance, idle time and route adherence. Where possible, account for changes in vehicles, loads, traffic, weather and work mix so that a change in fuel use is not automatically credited to routing.
  6. Review results and adjust. Look for route types, vehicles or operating conditions where energy estimates and actual results differ. Use those findings to refine inputs, constraints and dispatch practices before expanding the approach.

How to tell whether routing reduced fuel costs

Establish a baseline before changing route policy. Compare trips with similar vehicles, loads, stops and service requirements, and examine fuel or energy use alongside miles and delivery performance. Telematics can capture trip mileage and help compare actual trips with an efficient or optimal route; NREL’s Telematics Framework for Federal Fleet Applications discusses such mileage comparisons.

For a useful operational evaluation, track route adherence and idle time as well as fuel use, mileage and on-time performance. Separate estimated energy savings from measured fuel-cost changes, and note relevant differences in traffic, weather, vehicle, load or work mix. These checks are implementation guidance; they do not establish a universal savings rate.

Why savings differ from fleet to fleet

A route model estimates what may happen under particular conditions; actual fleet results depend on the vehicles, routes, loads, drivers and operating priorities involved. NLR’s September 2025 account of CoVaR describes modeled potential informed by real-world fleet data, not a guaranteed savings percentage attributable to routing alone. It also says the effect of interventions depends on fleet operations. As NLR commercial vehicle technologies researcher Setayesh Fakhimi put it, “The impact of different interventions on energy savings is dependent on the operations of the fleet.”

Routing is one possible lever alongside vehicle configuration and driver coaching. If fuel use changes after several measures are introduced together, a fleet should not attribute the full change to route optimization without a comparison that can distinguish those effects.

What to check when comparing routing tools

  • Can the tool estimate vehicle energy as well as travel time and distance?
  • Can it represent the fleet’s vehicle types, route conditions, cargo or duty cycles, stops and time windows?
  • Can dispatch assign routes and deliver usable directions to drivers?
  • Can the fleet compare recommendations with actual mileage and operating results?
  • Are estimates, pilot results and validated operational savings clearly distinguished?

NLR’s CoVaR account described the tool package in September 2025 as needing validation and commercial launch before it would be available to fleet managers. That account does not establish its current availability as a commercial product. The Google fuel-efficient-routing emissions figure reported by NLR—more than 1.2 million metric tons of carbon emissions prevented, attributed to Google’s 2023 Environmental Report—concerns Google Maps use across the United States, Canada and nearly 40 European countries. It is not evidence of commercial fleet fuel savings or of route optimization’s standalone impact.
