You can change a running FFmpeg stream’s product-demo sequence without changing its YouTube destination by changing the input architecture—not by assuming a running FFmpeg process will reread an edited local playlist file. The best-supported approach is to feed FFmpeg a live HLS manifest that it can reload while keeping the output connection and YouTube stream key in place. Test the transition: HLS reload support does not guarantee gapless playback.
First, identify what “playlist” means in your setup
FFmpeg workflows often use “playlist” for two different things. A local concat-demuxer list is a text file naming media files. A live HLS playlist is an .m3u8 manifest that points to segments and can be updated as a sequence changes. They are not interchangeable.

| Input type | What happens when the list changes | What to plan for |
|---|---|---|
| Static local concat list | The official FFmpeg material cited here does not establish that a running process rereads an edited list in place. | Do not rely on editing the text file alone to update a running stream. Change the input design or use a separately validated method for your FFmpeg build. |
| Live HLS manifest | FFmpeg’s HLS demuxer reloads a needed live playlist periodically. | Use a publisher that updates the manifest and makes referenced segments available; validate the actual transition and reload timing. |
FFmpeg documents its HLS demuxer behavior in the HLS format documentation. Its format documentation does not establish general hot-reload behavior for an arbitrary edited local concat-list file.
Use a live HLS input to update the sequence
- Confirm the current input. Check the FFmpeg command or service configuration and determine whether the input is a local concat list, an HLS manifest, a device, or another source. Do not apply HLS instructions to a local list without changing the input architecture.
- Publish the demo sequence as live HLS. Arrange for a producer to update an HLS manifest and publish the segments for the current sequence. The segment URLs in the manifest must be reachable by the machine running FFmpeg.
- Point FFmpeg at the live manifest. Configure the input as the live
.m3u8URL or file supplied by your HLS publisher. Exact command-line options depend on your FFmpeg version and build, manifest, codecs, and hosting arrangement; there is no universal safe command for all these cases. - Leave the YouTube output connection configured. Keep the existing FFmpeg output target and stream URL/key in place while changing the input-side sequence. YouTube’s encoder setup guidance explains that the stream URL and key connect an encoder to YouTube’s ingest feed. A stable key preserves destination configuration; it does not make the source change seamless.
- Change the manifest through its publisher. Update the sequence using the process that generates the live manifest and segments. FFmpeg periodically reloads a needed live HLS playlist, but the exact timing depends on the playlist and implementation.
- Verify the change in YouTube Live Control Room. Inspect the preview and stream health, and confirm the new demo appears with working audio and video before relying on the change during a live event.
Test transitions before using them on air
A manifest reload is not a promise of a gapless transition. The new segments must be available when referenced, and timing, timestamps, codec parameters, and the playlist publisher’s behavior can all affect continuity. Test the actual pipeline with representative video movement and audio, rather than only checking that FFmpeg remains connected.

YouTube Help advises: “Make sure to test before you start your live stream. Tests should include audio and movement in the video similar to what you’ll be doing in the stream.” Follow its encoder settings and live-streaming tips for testing and monitoring.
Keep the output profile within YouTube’s current recommendations
Playlist updates are an input-side change, but FFmpeg still has to send a compatible output to YouTube. The following figures are recommendations on YouTube Help’s English encoder-settings page, accessed in 2026—not guarantees of the bandwidth your particular stream needs.

- The edited list is a local concat file. Editing it does not establish that the running process will reload it. Use a live HLS input or a separately tested input-switching design.
- FFmpeg stays connected but the old demo continues. Confirm that the HLS publisher actually changed the manifest FFmpeg reads, and that the updated manifest and referenced segments are reachable.
- The new demo appears late. HLS reload timing depends on the playlist and FFmpeg implementation. Check the manifest’s update cadence and segment availability; do not assume an instantaneous switch.
- There is a gap, freeze, or audio problem. Check segment timing, timestamps, codec parameters, and audio continuity across the boundary. Reproduce the change in a test stream with representative movement and sound.
- YouTube reports poor stream health. Review the selected codec, resolution, frame rate, bitrate, keyframe interval, and available upload headroom against YouTube’s current encoder guidance.
- The output disconnects during the change. Check whether the FFmpeg output process or destination configuration changed. Keeping the YouTube stream URL/key in place is not enough to ensure a successful input transition.
Or let it run in the cloud
If your goal is an always-on YouTube channel rather than a custom FFmpeg input pipeline, StreamNeo is a cloud service for looping uploaded videos and playlists. Upload the recording or build a playlist, add your YouTube stream key once, and go live.
