Replace closed forecast periods with verified actual cash, explain each material variance, and change only the forward assumptions that the evidence supports. A delayed receipt usually moves to a later date; a lost contract removes the expected cash. Recalculate every affected closing balance, carry actual closing cash into the next period, and keep the previous forecast visible so management can see what changed and why.
The process below works for a spreadsheet, finance package, or integrated planning system. It separates timing errors from a genuinely changed outlook, preserves an auditable baseline, and adds scenarios or a faster review cycle when liquidity becomes less certain.

What to change when actual cash differs from the forecast
A forecast is not rewritten wholesale every time a month misses its estimate. First establish the correct cut-off date and confirm the transactions in the bank, ledger, or other authoritative records. Then compare actual and forecast values for the same period, identify the cause, and classify it as timing, amount, volume, price, a new or missed event, or a data or assumption error.

Once the cause is known:
- Enter verified actual inflows and outflows for elapsed periods.
- Move a receipt or payment to its realistic future date when the underlying amount still stands.
- Reduce or remove future cash when evidence shows that the amount or event has changed.
- Recalculate net cash flow, closing cash, and every subsequent opening balance.
- Leave the original budget or prior forecast unchanged and show the latest forecast as a separate version.
- Record the assumption, owner, evidence, and date behind each material change.
Business Queensland’s guidance states, “Your original budgets do not change.” That distinction matters: the budget remains the agreed baseline, while the reforecast is the best current view of what is likely to happen.

1. Fix the period cut-off and reconcile actuals
Define what is closed
Mark the last period for which cash is known and the first period that remains projected. Do not compare a bank statement through 15 May with a forecast for the whole of May. Use the same dates, cash categories, and basis in both columns. If your process has a formal month-end close, use that close; otherwise document the practical cut-off you used.
Tie movements to records
Reconcile actual cash movement to bank records, the cash ledger, and supporting transaction data. Investigate unmatched items such as uncleared receipts, duplicate entries, transfers between accounts, or payments posted in a different period. The UK Department for Education’s college guidance emphasizes accurate cash profiling and reconciliation of key cash totals to the balance sheet when the cash forecast is not integrated with it. That is a control objective, not a single mandatory close procedure for every business.
Use a consistent cash definition
Decide whether the forecast includes only operating bank accounts or also restricted cash, overdrafts, short-term borrowing, grants, owner funding, asset-sale proceeds, and other financing inflows. Include one-off capital purchases and other exceptional outflows when they affect available liquidity. Apply the same definition to opening cash, inflows, outflows, and the actual comparison.
2. Measure each material variance
Show amount, direction, and percentage
For every important line, calculate:
- Amount variance: actual minus forecast.
- Percentage variance: amount variance divided by the forecast amount, with a clearly stated treatment for a zero forecast.
- Timing variance: the period difference between the expected and actual cash date.
Academy-trust guidance recommends reporting value and percentage variances and allows an organization to set a threshold for which variances require explanation. Treat that as a management practice rather than a universal legal requirement. A small percentage on a very large payment can still threaten liquidity, while a large percentage on a trivial line may not deserve management time.
Assign a driver and owner
Give each material difference a plain-language driver—such as “customer paid 18 days late,” “payroll was higher because of overtime,” or “planned equipment purchase moved to July”—and name the operational or budget owner who can confirm it. Ownership prevents a finance team from repeatedly correcting symptoms without fixing the underlying assumption.
Use a bridge when the movement is complex
A bridge or waterfall from the prior forecast to the latest forecast can separate opening-cash changes, timing movements, amount changes, new items, and removed items. It lets a reader see why the ending cash balance moved without searching through every row of a workbook.
3. Decide whether the variance is timing or a changed outlook
Timing variance: move the cash, do not erase it
A timing variance changes when cash is expected, not necessarily how much will arrive. For example, a contract end date is delayed and the customer receipt is now likely in August rather than June. Move the receipt to the current expected date, reassess collectability, and update the intervening months. Do not carry the June miss as a permanent loss if the evidence still supports the full amount.

Persistent variance: change the future amount
A persistent variance means the underlying expectation has changed. If a contract was not won, the related receipt is no longer a realistic forecast and should be removed or reduced. If customer demand, pricing, staffing, or supplier terms have changed repeatedly, revise the affected driver for future periods rather than copying the old assumption forward.
Uncertain cause or amount: use a base case and alternatives
Sometimes neither the date nor the amount is reliable. Keep a realistic base case and add credible higher- and lower-cash scenarios when the uncertainty could affect headroom, borrowing, payroll, or other decisions. State the event that distinguishes each scenario and show its effect on the cash balance.
| Question | Timing variance | Persistent variance |
|---|---|---|
| What changed? | Date or period of the cash movement | Expected amount, volume, price, or event |
| Typical example | Customer payment delayed but still collectible | Contract lost or purchase cancelled |
| Forecast action | Shift the receipt or payment to the likely period | Remove or revise future cash and related costs |
| Liquidity question | Can the business bridge the intervening low-cash period? | What continuing funding or spending response is needed? |
Do not treat every monthly miss as evidence that all future assumptions are wrong. Check whether the cause is temporary, recurring, or structural, and use operating information as well as the cash ledger to decide.
4. Replace closed periods and update the forward schedule
- Lock the prior version. Save the original budget and the previous forecast with their dates. Do not overwrite them.
- Insert actuals. Replace forecast values in elapsed periods with reconciled cash receipts and payments. Keep a note where an actual is provisional or subject to a known reconciliation item.
- Move or revise open items. Use current customer commitments, supplier terms, payroll dates, purchase orders, and other transaction evidence to set future dates and amounts.
- Review drivers without transaction-level detail. For items that cannot be scheduled from open receivables or payables, use a documented historical trend or statistical method and revisit it as new data arrives.
- Remove stale assumptions. Delete cancelled work, expired grants, or one-off costs that will not recur. Do not repeat an isolated expense in every future month merely because it appeared once.
- Document each material edit. Record the old value, new value, reason, source evidence, responsible owner, and effective date.
For a direct near-term forecast, the Association for Financial Professionals describes using open receivables and payables, payroll, transaction records, and payment terms. Its presentation describes a horizon of up to three months with weekly or daily updates for that model; this is an example of a treasury approach, not a universal prescription.
5. Recalculate net cash flow and roll balances forward
Use a consistent structure for every period:
| Line | Calculation |
|---|---|
| Cash inflows | Operating receipts plus relevant borrowing, owner funding, grants, asset sales, and other inflows |
| Cash outflows | Operating payments plus payroll, tax, capital purchases, debt service, and other outflows |
| Net cash flow | Cash inflows minus cash outflows |
| Opening cash | Prior period’s closing cash (or the verified starting balance for the first period) |
| Closing cash | Opening cash plus net cash flow |
After editing one period, recalculate every later period. Closing cash in June becomes opening cash in July; it is not an independently typed figure. This roll-forward catches the common error of correcting a delayed receipt in one month while leaving downstream balances unchanged.
Test liquidity, not only arithmetic
Flag periods in which closing cash falls below a board-approved buffer, committed minimum, debt covenant level, or practical operating need. If headroom shrinks, identify the response: accelerate a collectible receipt, defer discretionary spending, renegotiate terms, arrange funding, or present the risk for a management decision. The forecast should expose the decision point, not conceal it with a smooth average.
6. Preserve the baseline and make versions explainable
Keep three views where useful
- Original budget: the approved plan and baseline for accountability.
- Previous forecast: the last published expectation, retained for variance analysis.
- Latest forecast: actuals plus the current forward view.
Compare the latest forecast with both the budget and the previous forecast when they answer different questions. Budget variance explains performance against the plan; forecast movement explains what management now expects to happen.

Record assumptions with evidence
For each material assumption, state the amount or rate, timing, source, owner, confidence, and next review date. Tie assumptions to actual performance and relevant non-financial facts such as signed orders, staffing changes, delivery milestones, customer ageing, or supplier notices. The UK Budget Holder Forecasting Handbook advises robust forecasts informed by current information, defined assumptions, and a revisited variance tolerance.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsShow scenarios without disguising the base case
Use a base case as the central expectation supported by evidence. Add a lower-cash case for plausible collection delays, weaker sales, cost inflation, or a missed funding event, and a higher-cash case only when there is credible evidence for earlier or larger receipts. Show each scenario’s closing cash, lowest headroom, and the period in which the risk appears. Do not label an optimistic possibility as the forecast merely because it produces a more comfortable balance.
7. Choose a horizon and review cadence that fit the decision
Long-range planning view
The UK Department for Education’s college guidance recommends projecting at least 12 months of cash and describes 24 months as good practice in that context. Academy-trust guidance describes a rolling 12-month period crossing financial years. These are public-sector recommendations, not a universal rule for every company. A business should extend the horizon when its contracts, borrowing, capital program, or seasonal cycle requires it.
Near-term liquidity view
Weekly or daily detail is commonly used for short-term cash management, especially when payroll, debt service, or supplier concentration makes a missed date consequential. A monthly forecast can remain the management view while a separate 13-week or shorter schedule handles immediate liquidity; the appropriate detail depends on volatility and decisions, not on a single mandatory template.
Set the next review date
Business Queensland recommends regular review, including weekly or fortnightly review and month-end comparison. Public-sector guidance supports monthly updates with more detailed weekly or daily views where needed. Increase frequency when actuals repeatedly diverge, cash headroom is narrow, collections are uncertain, or a major transaction is approaching. Return to a slower cycle only when the evidence shows that volatility has reduced.

Overwriting the budget
Symptom: the approved plan disappears after a reforecast.
Fix: lock the budget and prior forecast; publish a dated latest-forecast version alongside them.

Turning a delayed receipt into a permanent loss
Symptom: a missed month lowers every future month even though the customer still owes the money.
Fix: confirm collectability, move the receipt to the realistic date, and test the temporary cash gap.
Moving dates without changing balances
Symptom: the receipt is moved, but later opening cash figures remain typed values.
Fix: use formulas so each closing balance feeds the next period’s opening balance, then recalculate all affected periods.
Using a flat monthly profile
Symptom: annual cash is plausible but the forecast misses seasonal receipts, payroll peaks, tax dates, or capital purchases.
Fix: schedule known dates and use historical patterns for items without transaction-level support. Investigate repeated deviations rather than smoothing them away.

Reporting percentages without context
Symptom: a large percentage variance on a small line receives more attention than a modest percentage on a major payment.

Fix: show value, percentage, timing, owner, and liquidity effect, with a documented materiality threshold.
Failing to reconcile to the balance sheet
Symptom: the cash forecast and accounting records imply different cash totals.
Fix: reconcile relevant cash and working-capital totals, investigate unexplained differences, and document whether the forecast is integrated or maintained separately.

A worked example of the update logic
Suppose the June forecast included a $40,000 customer receipt and a $15,000 equipment payment. The receipt does not arrive in June because the agreed delivery milestone moved to July; the customer remains committed. The equipment payment is cancelled.
- Replace June’s forecast with the verified June actuals.
- Move the $40,000 receipt to the current expected July date, subject to a collectability check.
- Remove the $15,000 payment from July and later months because the purchase will not occur.
- Recalculate June and July net cash flow and closing cash.
- Carry June’s revised closing cash into July as opening cash.
- Compare the lowest cash balance with the required buffer and note the temporary June pressure caused by the delayed receipt.
- Retain the old forecast and document the delivery milestone and cancellation as the evidence for the changes.
The example contains both variance types: the receipt is a timing change, while the cancelled purchase is a permanent removal of an outflow. Treating both as a generic “June miss” would produce the wrong forward picture.

Bottom line
Update a cash flow forecast by replacing closed periods with reconciled actuals, diagnosing why they differ, and revising only the future dates or amounts that the evidence changes. Move timing differences; remove or resize cash that is no longer expected. Roll actual closing cash forward, preserve the baseline, and increase detail or add scenarios when uncertainty threatens liquidity. The result is not merely a more accurate spreadsheet—it is an explainable decision tool that shows when cash pressure will occur and what management can do about it.
