Find the first stage where a record disappears: source selection, message creation, queueing, transport, receipt, validation, application posting, or reconciliation. That single boundary usually tells you which team, log, and correction path to investigate. Do not begin by replaying messages or restarting interfaces; first preserve the evidence for one affected business record and establish what “on time” means for that particular process.
What ERP–MES synchronization actually involves
ERP–MES synchronization is not one operation. It is a chain of business and technical events that may cross an ERP, manufacturing execution system, middleware, database, message broker, and network boundary. A transaction can be created correctly in the source yet never enter an outbound queue, wait indefinitely for a dispatcher, arrive at the receiver but fail schema validation, or post technically while leaving the business object incomplete.

Use this diagnostic chain for every investigation:
- Business event or change: an order, material, inventory status, equipment state, personnel record, or other object changes.
- Source selection and message creation: filters, eligibility rules, change pointers, replication models, and output logic decide whether a message is generated.
- Outbound queue: the message is stored and awaits an asynchronous job or dispatcher.
- Transport and endpoint: a port, API, RFC destination, broker route, or other connection carries the message.
- Destination receipt: the receiving system accepts the envelope and records an inbound status.
- Schema, mapping, and reference validation: fields, identifiers, units, enumerations, and referenced master data are checked.
- Application posting: the destination applies the transaction to its business object.
- Reconciliation: both systems are checked for the expected final state, duplicates, and partial updates.
The earliest stage without expected evidence is the first place to work. A missing outbound message requires a different fix from a queued message, a transport rejection, or an inbound application error.

Write down the scope in operational terms. This prevents a single bad record from being treated as a platform outage and prevents a broad failure from being dismissed as a data-entry mistake.

- Identify the affected business object and its key, such as order number, material, batch, equipment, or personnel identifier.
- State the direction: ERP to MES, MES to ERP, or a bidirectional flow.
- Record the first known event time, the last known good record, and the time the discrepancy was discovered.
- Capture any message, correlation, queue, or transaction identifier.
- Record whether one record, one object class, one site, or several interfaces are affected.
- Describe the business impact: blocked production, stale inventory, incorrect scheduling, missing genealogy, or reporting inconsistency.
- Note whether the problem is continuous, intermittent, or limited to a scheduled window.
These fields are useful triage information, not a universal severity standard. Your organization should map them to its own incident priorities and escalation rules.
Trace one representative record end to end
Select one failed record and one known-good record of the same type. Compare them rather than searching randomly through logs. Preserve timestamps with their time zone and include the software release and interface name.
- Confirm the source event. Verify that the business object exists in the source and that the relevant change was committed, not merely displayed in an uncommitted session.
- Check message creation. Search by the business key and correlation identifier. Record the creation timestamp, message type, status, and payload version.
- Inspect the outbound queue. Note whether the message is waiting, scheduled, locked, repeatedly retried, or marked in error. Record the oldest queue age.
- Verify dispatch. Capture the job, worker, or integration process that attempted delivery, including its return code and runtime.
- Check the endpoint and transport. Confirm the configured receiver, port or route, connection identity, certificate or credential status, and network response. Never place secrets in tickets or copied logs.
- Confirm destination receipt. Find the inbound envelope or message record and correlate its identifier with the source attempt. Absence here indicates a transport or routing problem unless the sender falsely reported success.
- Read application processing results. Inspect inbound status, application logs, validation messages, and any runtime dump. Technical receipt does not prove business posting.
- Verify the final business state. Check the object in both systems, including quantities, status, timestamps, and references. Look for a partial posting or duplicate before any replay.
| Evidence point | What to capture | What its absence or failure suggests |
|---|---|---|
| Source object | Business key, change time, commit result | The event may not have occurred or may not be eligible for replication |
| Outbound message | Message ID, type, payload, creation status | Selection, filter, change-pointer, or output configuration issue |
| Queue and dispatcher | Queue status, age, worker/job result | Scheduling, locking, or asynchronous processing issue |
| Transport attempt | Endpoint, port, return code, authorization result | Routing, connection, identity, or network failure |
| Inbound record | Receiver ID, receipt time, inbound status | Delivery failure or receiver-side intake problem |
| Application result | Validation log, dump, posting status | Mapping, required-field, master-data, or application defect |
| Final state | Object status and quantities in both systems | Partial update, duplicate, or reconciliation gap |
Troubleshoot the first missing stage
No outbound message was created
First verify that the source object is eligible for distribution. Check replication-model scope, filters, object type, plant or site restrictions, and whether the change mechanism is configured to create a message. Some integrations use change pointers; others create messages through explicit output logic. A visible change in the user interface does not prove that the configured change mechanism recognized it.
Recommended Free Tools
Compare the failed object with a known-good object. Differences in order type, material type, site, status, or lifecycle state often explain why one is selected and another is not. Confirm that the installed release supports distribution of that object to the MES and that the relevant model is active.
A message exists but remains queued
Inspect the queue record, its lock owner, retry count, and age. Confirm that the asynchronous dispatcher or scheduled job is running and that it has permission to process this message type. Review partner or receiver configuration and output mode before changing it. In SAP environments using asynchronous outbound IDocs, administrators may use the RSEOUT00 report or BD87 for processing, depending on the configured setup and release. Treat those names as SAP-specific; other products have different queue tools and jobs.

Do not mass-process a queue until you know whether earlier records are blocked by one malformed message, a locked object, or a destination outage. Export the status and error text first so that a bulk retry does not destroy the original evidence.
The sender reports a port or transport error
Validate the configured receiver, port type, destination system, route, and connection identity. Run the platform’s connection test and compare its result with the message-processing error. A successful connection test can still coexist with an authorization failure for the service user or with a route that reaches the wrong tenant or site.

The destination received the message but application processing failed
Open the receiving system’s inbound status and application log. Look for runtime dumps, rejected field values, missing required attributes, and references that do not exist locally. A message can be syntactically valid and still be unusable because the receiving application cannot create or update its business object.
Resolve the underlying data or configuration issue before replaying. For example, the receiver may require a material attribute, plant, storage location, material type, or unit of measure that is absent or unknown there. Determine whether the missing reference should be replicated, created manually under controlled change management, or corrected in the source payload.

The payload fails mapping or reference validation
Compare the failed payload with a known-good payload and the current interface mapping specification. Check:
- Identifiers, namespaces, leading zeros, case, and external-versus-internal keys.
- Required fields and conditional fields that become mandatory for a particular object type or status.
- Units of measure, decimal precision, time zones, and date formats.
- Enumerations and status values accepted by the receiver.
- Plant, storage location, work center, resource, material, batch, and other referenced objects.
- Versioned schema or mapping changes introduced by a release or transport.
ISA-95 provides a shared information-model frame for manufacturing and enterprise exchange; it does not make locally configured field meanings identical. Confirm the actual mapping and reference ownership in your implementation.
The record appears posted but the systems disagree
Check both business objects, not only the message status. Compare quantities, status transitions, timestamps, and linked identifiers. A sender may mark delivery successful while the receiver later rolls back application posting, or a retry may create a second object after the first attempt eventually succeeded.
Use the ERP, MES, and middleware’s documented idempotency and duplicate-detection controls. If no safe replay procedure exists, stop and involve the system owner rather than sending the same transaction repeatedly. Record which side is authoritative for each field before performing a manual correction.
Symptom-to-check map
| Observed symptom | First checks | Typical evidence |
|---|---|---|
| No message created | Source filters, replication model, change-pointer or output configuration, object eligibility | Selection logs, model scope, object type and status |
| Message waiting | Queue status, asynchronous job, lock, partner profile and output mode | Queue age, retry count, dispatcher log |
| Port or transport error | Endpoint, port type, receiver, connection test, identity and authorization | Return code, runtime trace, connection-test result |
| Receiver reports application failure | Inbound status, application log, runtime dump, required fields | Validation message, dump ID, posting status |
| Master or reference error | Destination plant, storage location, material type, unit, and other required references | Unknown-key or missing-object message |
| Delay seems excessive | Flow-specific timing expectation, queue age, schedules, and business impact | Job schedule, queue timestamps, service target |
| Many objects fail at once | Shared endpoint, queue, middleware, destination health, and recent changes | Common error signature across records |
| Only one object fails | Payload values, object eligibility, references, and status history | Difference from a known-good payload |
Decide whether a delay is actually abnormal
Do not apply a single real-time threshold to every ERP–MES flow. OPC Foundation material describing ISA-95 notes that Level 3 manufacturing operations commonly works across days, shifts, hours, minutes, and seconds, while Level 4 enterprise planning and logistics commonly works across months, weeks, and days. As the summary states, “Each level has its own definition of real-time.” These are descriptive activity frames, not measured service-level statistics.

Set an expectation for the specific transaction: immediate dispatch, next scheduled run, end-of-shift update, or another agreed window. Record the schedule, queue age, and business consequence. An architecture in which ERP material-lot status is published on a schedule and cached locally for shop-floor use can intentionally tolerate a different freshness interval from an order-release interface that gates production.
Escalate a delay when it exceeds the documented expectation or creates an operational risk, not merely because a dashboard is not instantaneous. A scheduled flow may be healthy while a queue-backed flow is stuck; distinguish normal waiting from unbounded growth.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Use ISA-95 and OPC UA as architecture context, not as a repair script
ISA-95 describes information flow between Manufacturing Operations Management and Enterprise Resource Management. In the common level model, MOM functions sit at Level 3 and ERP planning and logistics at Level 4. The standard addresses exchanges among Level 3 systems and between Levels 3 and 4, including material, equipment, physical asset, and personnel information.
The OPC Foundation’s ISA-95 mapping shows how ISA-95 objects and attributes can be exposed across enterprise and automation levels through OPC UA. That model helps teams agree on concepts and boundaries, but it does not determine your local field names, queues, retry policy, or master-data ownership.

Correct the cause, then recover safely
- Preserve evidence. Export source, queue, transport, inbound, and application statuses for the representative record and note the software versions and configuration changes involved.
- Correct the smallest responsible layer. Fix an eligibility filter, queue worker, endpoint identity, mapping, or reference object according to the owner of that layer. Avoid unrelated configuration changes during the incident.
- Check the business state before replaying. Verify whether the receiver created the object despite a timeout or whether a partial update exists.
- Use documented replay controls. Follow the exact ERP, MES, middleware, or broker procedure for retry, reprocessing, and idempotency. There is no universal cross-vendor replay command.
- Replay in a controlled order. Start with one corrected record, confirm its final state in both systems, then process a small batch. Preserve the original and new message identifiers.
- Reconcile the affected window. Search for duplicates, gaps, out-of-order status changes, and records that were created during the outage.
- Document the prevention. Record the trigger, earliest failed stage, evidence, correction, recovery result, and monitoring change.
SAP PEO–ERP example: apply the labels only where they belong
SAP’s documented PEO–ERP integration guidance illustrates the diagnostic path but should not be treated as universal ERP–MES behavior. In that environment, an administrator may investigate whether an IDoc was created, inspect IDoc status and application logs, process asynchronous outbound IDocs with the configured tools, check the IDoc port and partner profile, test an RFC destination, and review runtime and authorization errors.
The same guidance identifies possible causes such as DRF filters, change pointers versus IDoc creation, replication-model configuration, and whether the order type supports distribution to an MES. On the receiving side, documented failures include short dumps, missing required material attributes, and references that do not exist at the destination, such as plant, storage location, material type, or unit of measure.
For a non-SAP implementation, translate the logic rather than copying the names: determine whether a source message exists, whether it is queued, whether the configured endpoint accepted it, whether the destination processed it, and whether the required references were available.

Most synchronization incidents last longer because ownership and evidence are unclear. Define these controls for each interface:
- Stage ownership: name the team responsible for source selection, middleware, transport, destination application, and master data.
- Correlation standard: carry a business key and message or correlation ID through every layer where the technology permits.
- Queue observability: monitor oldest age, depth, retry count, locked items, and dead-letter or error states.
- Application observability: collect inbound status, validation errors, runtime failures, and final posting result, not only network availability.
- Master-data contract: specify which system owns each reference and how new plants, materials, units, resources, and statuses become available.
- Timing contract: document expected freshness and scheduled windows for each flow.
- Security controls: use least-privilege identities, rotate credentials and certificates, and redact secrets from diagnostics.
- Replay runbook: state prerequisites, duplicate checks, ordering rules, batch size, rollback or compensation steps, and who approves a replay.
- Change control: correlate incidents with recent mappings, schema updates, transports, endpoint changes, and master-data releases.

Final troubleshooting checklist
Before closing the incident, confirm that you have located the earliest failed stage, explained why the record did not progress, and verified the correction with a controlled test. Confirm the final business state in both systems, check for duplicates and gaps, and record any timing or ownership change needed to prevent recurrence. Standards can align the information model, but only your implementation’s configuration, master data, transport identity, and recovery controls determine whether a particular ERP–MES transaction succeeds.
