Those are separate events. If YouTube is not live yet, check the encoder, stream key, Live Control Room preview and start settings. If YouTube is live on time but the playlist item changes late, investigate the software or service controlling that rotation; YouTube’s general live-streaming guidance does not diagnose third-party schedulers.
Determine which part is late
Write down the expected and actual times for the scheduled start, encoder start, first preview in Live Control Room, any manual Go live action, and the expected playlist change. Use the same time zone for the comparison, and note the local time zone alongside the timestamps.

- The broadcast itself starts late: continue with YouTube’s schedule, encoder and stream-configuration checks below.
- The broadcast is live, but its content changes late: find which encoder, automation tool or other scheduler owns the rotation. A late content switch is not by itself evidence that YouTube delayed the broadcast.
YouTube’s encoder workflow separates sending a feed from starting the public broadcast: the encoder sends the stream, Live Control Room shows a preview, and the operator then clicks Go live when required. A late encoder start or confirmation can therefore make the broadcast appear late. YouTube’s scheduled encoder workflow does not establish a universal start time for an external playlist rotation.

If the scheduled broadcast has not started
Prepare and check the preview ahead of time
YouTube recommends setting up the encoder at least two hours before the event and starting it at least 15 minutes before the scheduled start. These are preflight recommendations, not guarantees about when a playlist item will switch. Start the encoder, open the event in Live Control Room, and confirm that a preview appears before selecting Go live if the workflow requires manual confirmation. Verify the stream settings and key
- Open the scheduled stream’s settings in YouTube Live Control Room and confirm that the encoder is using the intended server URL and stream key for that event.
- Check that the encoder’s selected stream settings match the intended broadcast. YouTube describes the stream key as the credential and address information used to let it accept the encoder feed; a stale or mismatched key can cause startup errors.
- Check whether auto-start and auto-stop are enabled, and confirm that their behavior matches how you intend to start and end the event. When you reuse stream settings, YouTube says these options are copied too. See Manage live stream settings.
Never post your stream key in a public support thread or share it with someone who does not need access. If you suspect the key is wrong or exposed, retrieve the correct key in Live Control Room and update the encoder rather than publishing the key for others to inspect. YouTube’s livestream troubleshooting guidance recommends checking the key and encoder configuration.
If the broadcast is live but the rotation changes late
Identify which output is delayed
Compare what the rotation software says it played with what appears in the encoder output and the Live Control Room preview. If the encoder’s own output changes at the expected time but the viewer-facing feed does not, record that distinction: it points away from the rotation schedule itself and toward the feed or connection path. YouTube recommends monitoring stream health and messages, and testing with representative audio and motion; see its encoder settings guidance.

Collect details for the scheduler’s support team
If YouTube is live on time but the content switch is late, consult documentation for the software or service that controls the rotation. Include the product name and version, operating system, local time zone, UTC timestamps, item durations, configured transition or start times, and logs around the expected switch. Also note whether the encoder preview and any local output changed at the expected time. Without knowing which scheduler is in use, there is no reliable product-specific setting to recommend.

Check encoder and connection health
- Update the encoder software. Confirm you are using a supported, current version, then check its status and error messages.
- Inspect CPU load and output. Look for encoder errors or unusually high CPU use. Compare the direct encoder output with the Live Control Room feed.
- Check the local recording, if one is being made. Confirm that the archive file is growing and can be played. A damaged or stalled local output is useful evidence when diagnosing the encoder.
- Test the outbound connection if the encoded output looks healthy. If the local output is sound but the YouTube feed is not, test internet connectivity from the streaming location; contact the ISP if the test indicates a connection fault.
These checks follow YouTube’s troubleshooting guidance. Buying a new encoder or network device is not a sound first step unless the checks identify a hardware fault. YouTube notes: “You do not need expensive equipment, what you have at hand will do.”

Apply HLS playlist rules only to HLS ingestion
If your workflow actually sends an HLS stream to YouTube, verify the protocol requirements: segments must be 1–4 seconds, use TS format, be sent over HTTPS with POST or PUT, avoid byte ranges, and use a rolling playlist with no more than five outstanding segments. These rules describe the HLS media-segment manifest, not necessarily the rotation of programs or videos in an OBS playlist or third-party scheduler. Do not change an unrelated content playlist to meet HLS requirements. See YouTube’s HLS setup instructions.
