How to Trigger Visual Regression Tests on Changes

Configure CI to run visual regression tests on pull requests and pushes, then publish results reviewers can act on. Includes a GitHub Actions example and guidance on environment consistency, selective runs, and review gates.

Run visual regression tests automatically when a pull request is opened or updated, and on pushes to branches that need coverage. In CI, install the project dependencies and browser runtime, run the visual test suite, then publish a report or pull-request review result so developers can assess changes before merge.

Choose which changes trigger the tests

For review-time feedback, trigger the workflow on pull requests. Add push triggers for branches where direct pushes or post-merge runs matter. Playwright’s GitHub Actions example uses both push and pull_request, with branch filters that you should adapt to your repository’s policy: Playwright CI documentation.

For GitHub Actions, a minimal trigger section looks like this:

This example covers pushes to main and pull requests targeting main. Add or change branch names to match your repository. If your team needs visual checks on every branch, omit the branch filters; consider the additional CI runtime before doing so.

Build a reproducible CI workflow

A dependable job checks out the commit under test, installs the project and browser dependencies, executes the configured visual tests, and makes the result available to reviewers. The following GitHub Actions example uses Playwright Test and uploads its HTML report even when tests fail:

This is an illustrative workflow, not a guarantee that a repository’s existing Playwright configuration writes an HTML report to playwright-report/. Configure the Playwright HTML reporter and visual assertions in the project, and align the Node version, package manager, install command, and test command with that project. The Playwright CI guide documents installing browsers and operating-system dependencies, running tests, and uploading the report.

Keep the browser environment consistent

Screenshot comparisons are sensitive to differences in browser versions, operating systems, fonts, and rendering dependencies. Install the browser binaries and OS dependencies expected by the tests. For tighter cross-run consistency, Playwright notes that a container can provide a consistent environment; use a container image compatible with the project’s Playwright version.

Make results reviewable

An uploaded report preserves test output for the team, but it does not by itself provide an approval workflow. A visual testing service can present changes for review in the pull request. Choose full-suite or changed-test execution

Running the full visual suite on each relevant change is the clearest option when coverage matters. Playwright’s --only-changed option analyzes the test-suite dependency graph to select tests likely affected by a changeset. Playwright documents this as a heuristic that can miss tests, so treat it as a speed optimization rather than proof of complete coverage: Playwright CI documentation.

  • Full suite: Use when every relevant change needs the broadest configured coverage; expect CI time to grow with the suite.
  • Changed-test pass: Use for quicker preliminary feedback, then run the full suite where complete coverage is required.

Decide how visual differences affect merging

A detected difference is evidence for review, not automatically a defect: intentional design changes also alter screenshots. Choose whether the CI job should fail on any visual assertion change, or whether the team should review and approve differences through a visual workflow. Keep baseline updates deliberate. A changed baseline can make an intended visual update pass, but accepting it without reviewing the diff can also hide an unintended regression. Define who reviews visual changes and how approved baselines are updated.

Troubleshoot common CI failures

  • Browser executable missing: Install the Playwright browser binaries on the CI worker with npx playwright install; on Linux, use npx playwright install --with-deps to install required operating-system dependencies as well.
  • Tests pass locally but fail in CI: Check for differences in browser version, OS packages, fonts, viewport, device scale factor, and test data. Pin or standardize the environment, potentially with a compatible container.
  • No report artifact appears: Confirm the reporter is configured to generate an HTML report and that the upload path matches its output directory. The upload step’s if: always() lets it run after a failed test step, but cannot upload a report that was never created.
  • Pull requests do not trigger the workflow: Check that the workflow file is on the expected branch, that the PR targets a branch allowed by the filter, and that the event is enabled under the repository’s workflow policy.
  • Changed-test runs miss a relevant case: The affected-test selection is heuristic. Run the complete suite when the change could affect shared components, global styles, or other dependencies beyond the selected tests.
  • CI is too slow: Measure the full suite first, then consider a changed-test pass as early feedback or tighten the trigger branches to match the team’s workflow. Do not treat selective execution as complete coverage.
