Track every mechanical and electrical (M&E) job from a single project record: create the job before work starts, attach the estimate, post each worker’s time and every direct expense to that job, then compare actual cost with the estimate and project revenue. That gives you a live view of cost-to-date, forecast final cost and margin instead of waiting until an invoice or payroll run exposes a problem.
The system matters less than the discipline. A useful setup distinguishes estimated labour rates from payroll-linked costs, includes materials, subcontractors, travel and contingencies, and shows profitability at both project and cost-category level. The workflow below explains how to build it and how to choose software that supports it.

What M&E project cost tracking should show
In this guide, M&E means mechanical and electrical contracting. The acronym can mean other things in other industries, so label your records clearly if your business uses it differently.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Clear out junk files and repair common Windows errors3Fix the driver behind crashes, sound loss and screen glitchesProject tracking and job costing overlap, but they are not identical. Project tracking tells you how much time has been recorded, what has been billed and which high-level costs have been posted. Job costing goes further: it assigns project-specific direct costs to the job and compares those costs with the original estimate so you can judge profitability.

A complete job record links four streams:
- Revenue: the contract value, approved variations and invoices attributed to the job.
- Labour: hours by employee, crew or role, multiplied by the cost rate you choose.
- Other direct costs: materials, subcontractor invoices, travel and project-specific expenses.
- Plan and progress: the estimate or budget, committed costs, work completed and forecast cost to finish.
Your dashboard should answer, for each job, “What did we expect to spend, what have we spent, what remains committed, and what margin is left?” A margin figure is only meaningful when you know which cost categories and overhead allocations it includes.
Build a reliable job record before work starts
Use one stable job identifier
Create a project or job record before the first site visit. Give it a stable identifier that appears on timesheets, purchase orders, supplier bills, subcontractor invoices and customer invoices. A practical format might combine the year, customer code and sequence number, such as 26-ACME-014. Do not reuse an identifier for a later project.
Store the customer, site address, contract type, start and planned completion dates, project manager, estimator and approved contract value on the record. If one contract contains separate electrical and mechanical work, add categories or phases rather than creating disconnected jobs; this preserves the overall margin while allowing category-level analysis.
Match the structure to the reports you need
Set up cost categories before importing transactions. At minimum, use labour, materials, subcontractors, travel and other direct expenses. Add phases such as design, mobilisation, installation, commissioning and remedial work when managers need to see where a variance arose. Keep categories stable from estimate through closeout so an estimate-to-actual report compares like with like.
Some systems track revenue, costs, progress and profitability at contract, project and category levels. Others provide fewer dimensions. Choose the most detailed structure your team can maintain consistently; a complicated code list that workers bypass is less useful than a small list with complete entries.
Capture labour against the job
Make time entry project-specific
Require technicians, engineers and supervisors to select the job and, where relevant, the phase or cost category when entering time. Include ordinary hours, overtime, travel time and non-productive time according to your costing policy. A weekly timesheet submitted after the work is complete is better than a monthly guess, but daily entry gives the earliest warning of an overrunning task.
Use approval rules: the crew member submits, the supervisor checks job and phase, and payroll or finance locks the period after approval. Correct an error with an audit-trailed adjustment rather than deleting the original entry.

Choose how labour cost is calculated
There are two common approaches. A payroll-linked method posts actual wages and associated direct payroll costs after payroll runs. An estimated hourly rate multiplies a configured rate by hours worked and appears sooner, which is useful for work-in-progress monitoring. The rate can include overhead outside payroll, but it may be less accurate than the eventual payroll amount.
| Method | When the cost appears | What it can include | Main trade-off |
|---|---|---|---|
| Payroll-linked cost | After the payroll run posts the expense | Wages and other direct payroll costs such as payroll taxes and workers’ compensation, subject to your configuration | More closely reflects posted payroll, but in-progress jobs can look artificially cheap between payroll runs |
| Estimated hourly cost | As soon as hours are entered | A fixed employee or role rate; some configurations also include non-payroll overhead | Provides early visibility, but the estimate can differ from actual payroll cost |
| Dual view | Estimated cost during the period, replaced or reconciled with payroll cost later | Both provisional and posted figures, if the software supports reconciliation | Best visibility, but requires a documented reconciliation rule to avoid double counting |
Do not treat an estimated rate as a universal accounting rule. Confirm how your system handles taxes, insurance, workers’ compensation, paid leave and overhead, and whether rates differ by employee, role or location. Make the reporting label explicit—for example, “provisional labour cost” versus “posted payroll cost.”
Record every direct expense as it happens
Materials and purchase transactions
Assign supplier bills, receipts and purchase orders to the job when they are created, not when someone remembers them at month end. Record the material cost separately from any customer-facing markup. If materials are issued from stock, post the issue to the job and retain the link to the stock transaction so the project ledger agrees with inventory.
Subcontractors and specialist work
Code subcontractor invoices to the project and the relevant phase. Include approved change-order work on the same job, with a separate variation reference if you need to distinguish original scope from additions. A subcontractor cost that remains in a general overhead account will overstate the job margin.

Repair Windows errors before they cause bigger problemsFix Now →Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Travel, plant and other costs
For field-service work, include travel in the estimate and capture mileage, accommodation, parking, equipment hire and other job-specific costs against the job. Keep general office rent, sales salaries and corporate software outside direct job cost unless your costing policy deliberately allocates them. Document the policy so two managers do not interpret the same margin differently.
Build an estimate that can be tested later
An estimate is useful only when its line items map to the categories used during delivery. Include the following items where they apply:
| Estimate component | How to model it | Control question |
|---|---|---|
| Labour by role | Hours by electrician, mechanic, engineer, supervisor or other role multiplied by the planned cost or sell rate | Are hours based on a measurable quantity, such as circuits, units or installation metres? |
| Materials | Quantity and unit cost, with a separate customer markup if you charge one | Are waste, delivery and price volatility allowed for? |
| Subcontractors | Quoted or expected supplier cost assigned to the relevant phase | Is the quote current and does it cover the complete scope? |
| Travel and logistics | Expected visits, mileage, accommodation, parking and freight | Does the allowance reflect the actual site location and programme? |
| Contingency and scope risk | A documented allowance for uncertain quantities, access, design development or other known risks | Is contingency visible rather than hidden in an arbitrary labour rate? |
Keep the original approved estimate unchanged. When scope changes, add a dated revision or variation. Comparing actual cost with a moving estimate can conceal an overrun; retaining the baseline lets you see both the original performance and the current approved plan.

Compare actual cost, commitment and progress
Use a three-way view
Review each active job using:
- Budget or estimate: what the approved plan allowed.
- Actual posted cost: time, bills and expenses already recorded.
- Committed or forecast cost: approved purchase orders, subcontract commitments and the expected cost to finish.
A job can appear profitable on posted transactions while an unbilled subcontractor commitment is about to consume the remaining margin. If your software cannot record commitments, maintain a separate purchase-order or commitment report and include it in the review.
Calculate margin consistently
For a simple direct-cost view:
Gross profit = project revenue − direct project costs
Gross margin percentage = gross profit ÷ project revenue × 100
Direct project costs normally include labour, materials, subcontractors, travel and other costs charged to the job. Whether allocated overhead, financing, warranty reserves or corporate costs are included depends on your policy and software configuration. Name the view accordingly—such as “direct gross margin” or “fully loaded margin”—and do not compare two jobs whose reports use different definitions.
Example of an in-progress review
Suppose an approved contract is £120,000. The baseline direct-cost estimate is £32,000 labour, £36,000 materials, £10,000 subcontractors, £2,000 travel and a £5,000 contingency: £85,000 in total. The baseline gross profit is therefore £35,000, or 29.2% of revenue.
Recommended Free Tools
Halfway through delivery, the ledger shows £18,000 labour, £24,000 materials, £8,000 subcontractors, £2,500 travel and £1,000 of other direct cost: £53,500 posted. Compare each category with the proportion of work actually completed, then add outstanding purchase orders and the latest cost-to-finish estimate. If material purchases are already 67% of their budget while only 50% of installation is complete, investigate before assuming the variance is harmless; it may reflect early bulk buying, a price change or an estimating error.
Review jobs on a fixed cadence
Daily or weekly operational checks
- Check that all prior-day hours have a job and phase.
- Review unusual hours, overtime and duplicate entries.
- Match new receipts, bills and purchase orders to the correct job.
- Flag any job whose actual cost is rising faster than physical progress.
Monthly commercial review
- Compare baseline estimate, approved variations, actuals and commitments by category.
- Review labour efficiency by role or phase, not only the total labour amount.
- Confirm that revenue recognised or invoiced is consistent with the work status and contract terms.
- Record a forecast final cost and margin, with an owner and due date for each corrective action.
Closeout and learning
At completion, reconcile supplier bills, payroll postings, stock issues, variations and accrued costs. Lock the final job record after approval. Store the original estimate, revised estimate, final actuals and margin together so the next estimator can use real production hours and material usage rather than assumptions.

What to look for in software
Vendor descriptions support different feature sets, so treat the following as evaluation criteria rather than a head-to-head performance test.
| Capability | Questions to ask during evaluation | Why it matters |
|---|---|---|
| Project time capture | Can each worker enter time against a specific project and, if needed, a phase or category? Is approval and correction auditable? | Unassigned or late time is the most common gap in labour visibility. |
| Expense and bill assignment | Can receipts, supplier bills, purchase orders and subcontractor invoices be coded directly to the job? | Costs in general overhead make project margins look better than they are. |
| Labour-cost method | Does the system use payroll expenses, configurable hourly rates or both? When does each appear? | You need to distinguish early management information from posted payroll cost. |
| Estimate-to-actual reporting | Can managers compare the original estimate, current budget and actual costs while work is underway? | Waiting for closeout removes the opportunity to correct an overrun. |
| Profitability views | Can it show revenue, cost and margin by project and category, with a clear definition of included costs? | Category detail identifies whether labour, materials or another input caused the variance. |
| Regional and plan availability | Are project, payroll and reporting functions included in your country and subscription plan? | Vendor pages do not establish current availability for every region or tier. |

- Define the costing policy. Decide which labour rate, payroll burden, travel, materials, subcontractors and overhead are included in each margin view.
- Create the job template. Include the identifier, customer, site, contract value, estimator, manager, phases and standard cost categories.
- Map the estimate. Build labour, materials, subcontractors, travel and contingency lines that use the same categories as the ledger.
- Train field staff on time entry. Demonstrate selecting the job, phase and activity, and set a daily submission deadline.
- Route purchasing through the job. Require a job code on purchase orders, receipts and supplier bills; reject uncoded transactions for correction.
- Set the labour-rate rule. Use estimated rates for interim visibility, payroll-linked costs for posted accuracy, or a documented dual process if the system supports reconciliation.
- Build the review report. Show estimate, approved changes, actuals, commitments, progress, forecast final cost, revenue and margin.
- Pilot on one active project. Reconcile a week of time, bills and payroll before rolling the process across every contract.
- Close and learn. Lock completed jobs, investigate variances and update estimating assumptions with the final actual data.
Common failure modes and fixes
Labour is posted to overhead
Symptom: payroll total looks correct, but project labour is too low. Fix: require a job and phase on every timesheet, create an exception report for blank codes and post approved corrections with an audit trail.
Best Value
Estimated and payroll labour are both counted
Symptom: a job’s margin falls sharply when payroll posts. Fix: identify whether estimated labour is replaced, offset or retained for comparison. Reconcile provisional entries before publishing a final margin.
Materials arrive without a job reference
Symptom: the purchase ledger is complete but project cost is understated. Fix: put the job code on purchase orders and delivery paperwork, then run a weekly uncoded-transaction report.
Scope changes overwrite the baseline
Symptom: the current budget appears healthy even though the original estimate was exceeded. Fix: preserve the original estimate and record each approved variation separately with date, value and approver.
Margin definitions differ
Symptom: two reports show different profitability for the same job. Fix: document included categories, overhead allocations, revenue basis and labour-rate method in the report title and accounting policy.
Progress is reported without cost-to-finish
Symptom: a job looks profitable because only posted costs are visible. Fix: include open purchase orders, subcontract commitments and a manager-owned forecast of remaining labour and materials.
Controls that keep the numbers trustworthy
- Restrict who can change approved estimates and labour rates.
- Use period locks after payroll and month-end close.
- Keep an audit trail for deleted, corrected and reclassified entries.
- Reconcile project totals to the general ledger and payroll each period.
- Back up or export closed-job reports according to your retention policy.
- Review access for field workers, project managers, finance staff and external subcontractors.
The objective is not a sophisticated dashboard for its own sake. It is a repeatable chain from estimate to time entry, purchase transaction, payroll, progress and final margin. When every cost follows the job that incurred it, managers can act while there is still time to protect the result and estimators can price the next project from completed-job evidence.
